Faculty diversity is best measured as a workforce pathway and workplace-experience system, not a single head count. A credible approach shows who is employed by rank and appointment track, what happens at each hiring and advancement stage, who stays or leaves, who receives leadership and recognition opportunities, and whether faculty experience inclusion, respect and support. Report those measures over time, disaggregate them only when the data support meaningful and privacy-conscious comparisons, and involve faculty in deciding what the measures mean and how they are used.

Why a head count is not enough

A representation percentage is a snapshot. It can show that a department has, for example, a certain share of women or a certain number of faculty from a racial or ethnic group, but it cannot show how people entered, progressed through or experienced the institution. A university might increase the percentage of women by expanding teaching-only appointments while the share in tenured roles remains unchanged. An overall improvement might also reflect growth in one college while another loses faculty from underrepresented groups.

Measure two different things separately:

  • Composition: who is in the workforce at a defined date.
  • Movement and experience: who is hired, promoted, retained, recognized, supported or lost, and what those faculty report about their working conditions.

The University of Washington’s 2025 baseline illustrates the first requirement. It uses an October 31, 2025 census and supporting datasets that show change over time across professorial ranks and tracks, hiring, separations, promotion and retention. That design is more informative than a single annual percentage because it connects the workforce snapshot to the events that change it.

Define the population before calculating a rate

Specify which appointments count

Publish a plain-language definition of “faculty.” State whether the analysis includes tenure-line, teaching, research, clinical, adjunct and other appointment tracks. Keep these tracks separate in results: combining a secure, tenure-eligible position with a short-term or contingent appointment can conceal different career opportunities and working conditions.

Set the date and denominator

Every table should identify its census date or reporting period, data source and denominator. “Share of hires” might mean the percentage of accepted offers, completed hires or all applicants; those are different quantities. A promotion rate should identify the eligible cohort and the years observed, rather than dividing promotions by all faculty.

Define demographic categories and comparison populations

Use self-identified categories where possible, document how responses are handled and explain whether categories are mutually exclusive. Terms such as “underrepresented” are not universal labels: the reference population may be the institution, a discipline, the available labor pool or another comparison group. MIT’s analysis highlights how the definition changes with the population and field used as the reference, and how broad categories can hide differences such as those experienced by Asian women in STEM.

Build a multidimensional measurement framework

A dashboard should contain linked layers rather than one composite diversity score. The following framework keeps the questions distinct while allowing a university to examine how they interact.

Layer Measures Useful cuts and interpretation
Composition Faculty counts and shares by rank, discipline, appointment track, tenure status and relevant demographic categories Show definitions, dates and denominators. Keep appointment types separate.
Recruitment Applicant pool, shortlist, interview, offer, acceptance and hire outcomes Examine each stage by unit, field, rank and appointment type to distinguish pipeline changes from selection-stage differences.
Advancement Promotion and tenure decisions, time and opportunity to advance, leadership appointments, awards, mentoring access and workload Compare comparable cohorts and ranks; check whether recognition and service burdens are distributed evenly.
Retention Continuing faculty, voluntary and involuntary departures where classification is appropriate, and retention by cohort and career stage Pair rates with exit evidence and determine whether new hires replace departures or expand representation.
Climate and experience Belonging, respect, voice, inclusion, bias or exclusion experiences, satisfaction and perceived opportunity Use repeated surveys and qualitative follow-up; report intersectional groups and rank where sample sizes permit.
Institutional response Action owners, milestones, resources and follow-up measures Connect findings to specific changes and revisit indicators after implementation; activity counts alone do not demonstrate impact.

Measure representation by rank, track and field

Start with counts and percentages for each professorial rank and appointment track, then add tenure status, discipline or unit and career stage. A university should be able to answer questions such as:

  • What is the demographic composition of assistant, associate and full professors?
  • Does the pattern differ between tenure-stream, teaching, research, clinical and adjunct appointments?
  • Which departments or fields have a different distribution from the institution overall?
  • Has the composition changed over several census dates?

Always show the number behind a percentage. A change from two people to three can produce a large percentage swing while representing little evidence of a broad trend. For small groups, use privacy-preserving suppression or aggregation determined through local data-governance and legal review; there is no universal disclosure threshold established across jurisdictions.

Follow the recruitment funnel instead of counting hires alone

Track every stage

  1. Record the eligible applicant pool for each search.
  2. Record who advances to the shortlist and interview stages.
  3. Record offers made, offers accepted and completed hires.
  4. Separate results by unit, field, rank and appointment type.
  5. Compare stages across multiple searches and years before drawing conclusions.

This sequence distinguishes a change in the available applicant pool from a difference at a later selection stage. For example, a department may receive fewer applications from a group but select from that pool at the same rate, or it may have similar applicant representation but a sharp drop between interview and offer. Administrative data can identify where the pattern occurs; they do not, by themselves, establish why it occurs or prove that a particular intervention caused a change.

Record context with each search

Interpret recruitment results alongside field, rank, appointment security, search timing and the size of the candidate pool. A university-wide hiring rate can conceal different conditions in laboratory sciences, humanities, professional schools and clinical units. Keep a record of which searches were completed, paused or cancelled so that a year with unusual hiring volume is not mistaken for a change in selection behavior.

Examine advancement, recognition and workload

Being hired does not guarantee an equal opportunity to build a career. Compare promotion and tenure decisions for comparable cohorts, including time in rank and the opportunities available before the decision. Report leadership appointments, committee assignments, mentoring access, merit and retention cases, academic awards and workload by rank and group.

Workload deserves its own analysis. Service, advising and mentoring may be distributed unevenly, and substantial service can reduce time available for research or other criteria used in advancement. A useful report shows teaching, service and administrative assignments alongside promotion outcomes rather than treating service as an unqualified benefit.

UBC Science’s 2017 progress reporting demonstrates the breadth of this approach: it included promotion and tenure cases, leadership appointments, merit and retention cases, academic awards and work-life balance. Michigan ADVANCE likewise tracks mentorship, leadership and recognition in addition to representation.

Measure retention, departures and career pathways

Use cohorts, not only annual totals

Follow faculty who enter in the same period and examine whether they remain, advance or leave at comparable points in their careers. Report continuing faculty and departures by rank, track, unit, career stage and demographic group when sample sizes allow. Classify voluntary and involuntary departures consistently and explain exclusions.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Connect departures to evidence about cause

A departure count cannot tell you whether people left for another opportunity, because of a contract ending, retirement, caregiving demands, workplace conditions or another reason. Pair administrative records with appropriately designed exit surveys or interviews, while protecting confidentiality. Also ask whether departures are replaced by similar appointments or whether the institution is expanding representation in secure roles.

Michigan ADVANCE reports retention and departures over multiple years. That longitudinal view is more useful than a single-year turnover percentage because it reveals persistent patterns and the points in a career where losses concentrate.

Measure faculty experience and climate

Administrative records cannot show whether faculty feel respected, included, supported or able to participate in decisions. Use a repeated climate survey with stable core questions so results can be compared over time. Add interviews or focus groups when survey responses identify an issue that requires context, and publish how participants’ confidentiality is protected.

Questions can cover belonging, respect, voice in governance, bias or exclusion experiences, access to mentoring, perceived opportunity, workload and work-life balance. Report response rates and the number of respondents with each result. A low response rate or a small subgroup should be presented as a limitation, not as a precise estimate of the entire group’s experience.

Michigan ADVANCE administered its fifth climate-survey wave in 2023 and analyzed intersectional groups and rank. UBC Science combined an online survey with focus groups. Together, these examples show why climate evidence should sit alongside, rather than be inferred from, representation statistics.

Disaggregate intersectionally, with privacy safeguards

Institution-wide averages can erase differences within broad categories. Where data support defensible comparisons, cross demographic characteristics with rank, appointment track, field and career stage. For example, the experience of women may differ substantially by race or ethnicity, rank or discipline.

Do not publish a small cell that could identify an individual. Set local rules for suppression, aggregation, secure access and retention in consultation with data stewards, faculty governance and legal advisers. When a subgroup is too small for a reliable public estimate, say that the result is not reported because of sample size or privacy protection rather than implying that no difference exists.

Interpret trends in historical and institutional context

Separate the all-faculty picture from the tenured or tenure-stream picture. The TIAA Institute’s 2016 historical analysis found that underrepresented minorities held 12.7% of all faculty positions in 2013, compared with 8.6% in 1993, but 10.2% of tenured positions in 2013. Women held 49.2% of all faculty positions in 2013, compared with 38.6% in 1993, and 37.6% of tenured positions in 2013. These are historical U.S. figures, not current universal benchmarks; their value is showing why appointment type changes the interpretation of progress.

UBC Science reported that its 404 tenure-stream faculty members in 2017 included 26% women, compared with 15% in 2000. That is a unit-specific historical comparison, not a sector target. The newer University of Washington baseline uses an October 31, 2025 census, but its cited summary does not provide a comparable sector-wide statistic. Put dates, geography, unit and appointment definition next to every figure.

Give faculty a role in governance and interpretation

Measurement choices affect academic careers, so faculty should help define the categories, indicators, collection methods and uses of results. The American Association of University Professors’ Committee A states: “Colleges and universities should include the faculty in all stages of DEI policy development, implementation, and revision.” It also recommends an understanding of diversity that goes beyond using DEI statements in appointment, reappointment, tenure or promotion processes alone.

Shared governance helps prevent a dashboard from becoming a ranking system detached from disciplinary context. Establish who can access row-level data, who approves public reports, how corrections are made and how findings lead to policy changes. Include faculty representatives in reviewing definitions and in deciding whether a proposed comparison is meaningful.

Design a dashboard that supports decisions

For every unit, year or intervention being compared, show at least these axes:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Rank and appointment track.
  • Discipline or organizational unit.
  • Career stage and process point, such as application, promotion or departure.
  • Demographic group, including intersectional groupings where defensible.
  • Climate or experience measure.
  • Change over multiple years.

Display the numerator, denominator, date range and comparison population for each rate. Use counts beside percentages and label missing, suppressed and not-applicable values. A single diversity score should not replace these views: it conceals the differences among recruitment, advancement, retention and workplace conditions, and the reviewed institutional examples do not establish a validated universal composite.

A practical implementation sequence

  1. Set definitions. Agree on faculty populations, appointment tracks, demographic categories, rank and the census calendar.
  2. Inventory data. Map human-resources, search, promotion, workload, recognition, survey and departure records, noting owners and known gaps.
  3. Build the baseline. Publish composition by rank, track, tenure status, field and group with dates and denominators.
  4. Add movement. Link hiring stages, promotions, leadership, awards, retention and departures to the baseline.
  5. Add experience. Run a repeatable climate survey and use qualitative methods to explain important patterns.
  6. Test privacy and quality. Review small cells, missing data, response bias, category changes and inconsistent classifications before release.
  7. Assign action owners. For each finding, name the responsible unit, milestone, resources and follow-up indicator.
  8. Revisit the measures. Faculty governance should review definitions and usefulness as appointment practices, disciplines and institutional priorities change.

Common measurement failures and fixes

  • Failure: reporting only the institution-wide percentage. Fix: split results by rank, track, field and process stage.
  • Failure: combining secure and contingent appointments. Fix: report appointment types separately and explain inclusion rules.
  • Failure: treating representation as proof of inclusion. Fix: add repeated climate measures and qualitative evidence.
  • Failure: publishing a trend without its denominator. Fix: show counts, eligible cohorts, dates and comparison populations.
  • Failure: using broad demographic categories that hide intersections. Fix: disaggregate where statistically and ethically defensible, with privacy controls.
  • Failure: treating participation in a program as impact. Fix: track outcome measures after implementation and state what the data can and cannot establish.
  • Failure: changing definitions every year. Fix: preserve a stable core series and document any category or coverage change beside the result.

What a complete annual report should let readers answer

A useful report enables a faculty member, administrator or governing body to answer: Who is here, in which kinds of jobs and fields? Who applies, advances and receives recognition? Who leaves, and at what career stage? Do faculty report equal respect, voice, support and opportunity? Which differences persist across years and intersections? What action followed each finding, who owns it and when will progress be checked?

That combination—composition, movement, opportunity, experience and accountable response—turns diversity measurement from a publicity statistic into a way to identify inequity and evaluate whether institutional changes are working.
