Validate the riskiest assumption before you build. Define a specific customer and problem, investigate how that problem is handled today, speak with people who resemble your intended buyers, and run the smallest experiment that can produce behavioral evidence. A landing page, a manually delivered service, or a focused interview program can reveal more than months of product development. Set the result that would justify further investment before you run the test, then use what you learn to continue, change the idea, or stop.

No interview count, conversion rate, or other universal number proves that every startup idea will succeed. The right evidence depends on the customer, industry, buying process, geography, regulation, and business model.

What startup validation actually means

Validation is a disciplined attempt to discover whether a proposed business solves a meaningful problem for a reachable group of customers at an economically workable price. It is not a search for compliments, nor is it a guarantee of future revenue. You are testing assumptions under real or realistic conditions and reducing the uncertainty that would make building the product expensive.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A useful validation statement has four parts:

  • Customer: a clearly described group with a reason to care now.
  • Problem or job: the outcome that group is trying to achieve, including what happens when the problem is not solved.
  • Current alternative: the product, workaround, spreadsheet, employee, agency, or inaction customers use today.
  • Risky assumption: the belief that, if false, would make the business fail. Examples include urgency, willingness to pay, access to a distribution channel, technical feasibility, or regulatory permission.

Validation asks whether evidence supports that assumption strongly enough to take the next risk. It does not require building a complete product first.

A historical statistic, not a current forecast

An April 12, 2017 post from the U.S. Small Business Administration (SBA), attributing its figure to Gallup, reported that 25% of American adults had dreamed of starting a business but had not taken the plunge. The original Gallup publication was not located, so treat this as a historical figure reported by the SBA, not a current estimate of entrepreneurial intent or a prediction of demand for your idea.

Step 1: Write a hypothesis you can test

Start with one sentence that makes the uncertainty visible. A practical format is:

We believe [specific customer] has [specific problem] when [context], currently uses [alternative], and will [observable behavior] if offered [proposed outcome] at or above [price or commitment].

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

This is an editorial testing framework, not an official formula. Its purpose is to stop a broad claim such as “small businesses need better analytics” from hiding several untested beliefs.

Define the customer narrowly enough to recruit

Describe a role, situation, and trigger rather than a demographic label alone. “Operations managers at 20–100-person logistics companies who reconcile carrier invoices weekly” gives you a way to find interviewees and recognize a relevant event. “Anyone who wants to save time” does not.

For business buyers, identify the user, economic buyer, approver, and person who controls access to data or systems. They may be different people. For consumers, specify the circumstance that creates urgency, the alternatives they consider, and where they normally look for a solution.

Describe the problem in observable terms

Record what happens today: steps, frequency, time, cost, errors, delays, workarounds, and consequences. A problem is more credible when people already spend money, staff time, or reputational capital to address it. Stated annoyance without a current action can indicate low urgency, though it does not by itself disprove the idea.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Rank assumptions by consequence and uncertainty

List assumptions under headings such as desirability, willingness to pay, reachability, feasibility, viability, and compliance. Mark which assumption is both most consequential and least supported. Test that one first. A polished interface cannot rescue an idea if the target buyer is unreachable or has no reason to change behavior.

Step 2: Research the problem and market before contacting customers

Desk research gives you context for conversations and helps you avoid asking people to explain facts that are already available. SBA guidance distinguishes market research, which helps you find customers, from competitive analysis, which helps you differentiate the business.

Map customer needs and behavior

  • What event causes the problem?
  • How often does it occur and how costly is it?
  • Which jobs are handled internally, outsourced, or ignored?
  • What terms do customers use when searching for help?
  • Which communities, publications, events, partners, or marketplaces can reach them?

Use trade publications, public filings, professional forums, job postings, procurement documents, product reviews, and competitor documentation as leads. Treat desk evidence as a complement to direct customer contact, not a substitute for it.

Check market direction and boundaries

Establish whether the relevant market is growing, stable, declining, seasonal, or being reshaped by technology, regulation, or a change in purchasing behavior. Define geography, customer segment, company size, and use case. A large top-line market number is not evidence that your segment is reachable or that its economics work.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Study alternatives and prices

List direct competitors, adjacent tools, internal processes, service providers, and the option of doing nothing. Record what each alternative promises, who buys it, how it is delivered, implementation effort, contract terms, and publicly stated prices. If a price is not public, mark it as unknown rather than inferring it. Your differentiation may be speed, workflow fit, trust, compliance, integration, or a different customer segment—not simply more features.

Trace the route to market

For every possible channel, ask whether your customer already pays attention there, whether you can reach them without violating platform rules, and what acquisition and sales effort would be required. A channel that produces cheap clicks but no qualified conversations is not validated distribution.

Check willingness to pay as a separate question

Interest and payment are different behaviors. Investigate existing budgets, purchasing authority, spending on alternatives, and the event that releases funds. In regulated or enterprise markets, include procurement, security review, insurance, data handling, and contract requirements in the market assessment.

Step 3: Recruit representative customers

Talk with people who resemble the customers you intend to serve. UK government business guidance cautions against relying on friends and family for honest validation: they may be supportive, may not experience the problem, and usually do not face the same buying constraints.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Build a recruiting screener

Use behavior-based questions to filter for a relevant experience, such as when the person last encountered the problem, what they did next, and whether they paid for a workaround. Do not reveal the answer you hope to hear in the screener. Separate potential customers from experts, partners, and observers so you know which evidence came from whom.

Run problem interviews, not sales pitches

Ask about the last real incident rather than inviting a prediction:

  1. When did this happen most recently?
  2. What did you do, step by step?
  3. What did it cost in time, money, risk, or missed opportunity?
  4. What alternatives did you consider?
  5. Who else was involved in the decision?
  6. What was frustrating or inadequate about the current approach?
  7. Have you tried to improve it before? Why or why not?

Listen for concrete examples, frequency, existing spending, and urgency. Avoid leading questions such as “Would you use an app that does this?” A conversation can teach you about context and language; it is not the same as observed purchase behavior.

Record evidence consistently

With permission, take notes using the same fields for every conversation: segment, trigger, current alternative, consequence, budget owner, exact language, and strength of evidence. Distinguish a direct observation (“they showed the spreadsheet used every Friday”) from an opinion (“they said the idea sounds useful”). Do not treat a single enthusiastic participant as representative.

Step 4: Choose the smallest experiment that tests the assumption

The Lean Enterprise Institute identifies interviews, landing-page tests, and manually delivering a service—the concierge approach—as low-cost ways to learn before building the full product. Choose based on the assumption, the uncertainty, the time available, and how closely the test resembles the eventual buying behavior.

Method Best for testing Commitment observed Cost and speed Important limitation
Customer interviews Context, needs, current behavior, and language Usually conversation and access to information Low cost; can start immediately Stated interest may not predict a purchase
Landing-page test Response to a defined offer, message, and call to action Visit, signup, request, or other declared action Low to moderate cost; fast once traffic is available Results depend on audience, channel, message, and pre-set success criterion
Concierge or manual service Whether the proposed outcome can be delivered and valued Participation, repeat use, referral, or payment for a manual result Low build cost; labor-intensive per customer Manual delivery may not scale or reflect final unit economics
Market and competitor research Market direction, alternatives, prices, channels, and constraints Usually no customer commitment Low cost; speed varies with data availability Desk evidence cannot replace direct customer contact

Match the test to the risk

  • If you do not understand the problem, interview people about recent behavior.
  • If you understand the problem but not the message or channel, send qualified traffic to a landing page.
  • If you are unsure whether the promised outcome can be produced, deliver it manually to a small number of customers.
  • If the business depends on a price, permission, integration, or procurement step, include that commitment in the experiment instead of testing only clicks.

Step 5: Run a landing-page experiment responsibly

A landing page is useful when the offer can be explained without the finished product. It should test a specific proposition, not collect vague “keep me posted” interest.

  1. Choose one segment and use its language. State who the offer is for, the problem addressed, and the outcome promised.
  2. Describe the next step accurately. Ask for a call, a pilot request, a deposit, a signed letter of intent, or an email only when you can follow through. Do not imply that a finished product exists when it does not.
  3. Define the traffic source. Record whether visitors came from a professional community, search, an event, outreach, or another channel. A conversion result without audience and channel context is hard to interpret.
  4. Set the decision rule first. Specify the minimum qualified action, time window, and audience definition that would justify the next experiment. The criterion is a decision aid, not a universal benchmark.
  5. Measure quality, not just volume. Track qualified visitors, completed actions, follow-up response, objections, and any payment or time commitment. Remove duplicate, accidental, and obviously ineligible actions from the analysis.
  6. Follow up consistently. Ask what motivated the action, what nearly stopped it, and what the person expected next. A signup that cannot be reached or does not match the target segment is weak evidence.

Step 6: Test delivery with a concierge service

In a concierge test, you perform the proposed result manually while presenting a focused offer. For example, instead of building an automated reporting system, you might collect a customer’s data, prepare the report by hand, review it with the customer, and observe whether the result changes a decision.

Design the manual version

  • Choose a narrow outcome that can be delivered repeatedly.
  • Define what information the customer must provide and how long delivery takes.
  • Use a consistent checklist so each customer receives a comparable service.
  • Record labor time, tools, errors, customer questions, and points where the process breaks.
  • Ask for a real commitment appropriate to the market: payment, a scheduled pilot, access to necessary data, or an introduction to the decision maker.

Manual delivery tests desirability and feasibility together, but it does not prove that the process can be automated or profitable at scale. Use the observed work to identify which steps require software and which are unnecessary.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Step 7: Set a decision rule before you run the test

Write down what result would cause you to continue, change the offer, or stop. Pre-commitment reduces the temptation to reinterpret ambiguous outcomes after seeing them.

Define the measurement

Specify the denominator, the qualifying conditions, the observation window, and the action that follows. For a landing page, that could mean qualified visitors who complete a clearly defined request. For a concierge pilot, it could mean customers who complete the workflow, receive the outcome, and agree to a paid continuation. For interviews, it could mean a repeated pattern of the same costly behavior among the target segment.

Use illustrative criteria, not magic numbers

You may choose a rule such as “continue if at least five qualified prospects independently request a pilot and two agree to the proposed paid next step within 30 days.” That is an example of a measurable rule, not a standard established by SBA, the UK government, or the Lean Enterprise Institute. A different business may need fewer high-value enterprise commitments or many more low-cost consumer actions.

Classify the outcome

  • Continue: evidence supports the tested assumption and the next risk is clear.
  • Change: the problem is real but the segment, promise, channel, price, or delivery method needs revision.
  • Stop: the assumption failed under a fair test, or the remaining economics and constraints make the idea unattractive.
  • Inconclusive: the audience, channel, sample quality, or execution prevented a fair test; redesign it rather than declaring success.

Step 8: Interpret evidence without fooling yourself

Separate intent from behavior

“I would use that” is a statement of intent. A scheduled interview, completed workflow, data handoff, payment, repeat use, or referral is a stronger behavioral signal. Use the weakest signal only to decide what to test next, not to claim product-market fit.

Check for selection and channel bias

People who volunteer for an interview or click a message may be unusually interested. A channel can overrepresent one geography, company size, income level, or technical comfort. Compare participants with the customer definition you wrote and record who was absent.

Look for disconfirming evidence

Ask what would make the person reject the offer, which alternatives they prefer, and what would prevent purchase. Record negative cases and reasons for non-response. A test designed only to collect positive comments cannot distinguish a compelling problem from politeness.

Do not average away critical differences

Segment results by customer type, urgency, use case, and channel. A strong response from one narrow segment may reveal a better beachhead; combining it with weak responses from unrelated segments can hide that opportunity.

Step 9: Turn learning into an adaptable business plan

SBA describes a lean startup business plan as a high-level format useful when a business is relatively simple or the plan will be refined regularly. Use it as a living record of what you believe and what evidence changed your mind.

At minimum, maintain these sections:

  • Value proposition: the customer, problem, promised outcome, and why the alternative is inadequate.
  • Customer segments: the segment tested, the segment to test next, and excluded segments.
  • Channels: how people discover, evaluate, buy, and receive the offer.
  • Revenue: who pays, when payment occurs, pricing assumptions, and evidence of willingness to pay.
  • Costs: delivery labor, infrastructure, sales, support, compliance, and customer acquisition assumptions.
  • Risks and experiments: the next most consequential assumption, test design, pre-set rule, result, and decision.

Date each revision and preserve the evidence behind major changes. This prevents a failed assumption from quietly becoming an unexamined “fact.”

Quantitative validation: what to measure and what not to claim

Quantitative data is valuable when the event being counted is connected to the business model. Useful measures can include the percentage of qualified visitors who complete the requested action, the share of interviewees who recently experienced the problem, time from first contact to commitment, pilot completion, repeat use, referral, payment, delivery labor, and contribution after direct costs.

Always state the population, channel, period, and qualification rule beside a number. “Thirty signups” is incomplete without knowing whether they came from ten thousand untargeted impressions or from thirty carefully selected prospects. Likewise, a high conversion rate from an audience that cannot buy is not validation.

The reviewed guidance does not establish a universal interview count, conversion rate, or other numerical threshold that validates every startup idea. Choose a threshold that reflects the value of a customer, the cost of a wrong decision, the length of the buying cycle, and the reliability of the audience.

Common validation mistakes and how to correct them

Building features before testing the problem

Symptom: months of development produce a demo but little evidence that anyone needs it. Correction: return to recent customer behavior and test the most consequential assumption with interviews, a focused offer, or manual delivery.

Asking leading or hypothetical questions

Symptom: nearly everyone says the concept sounds good. Correction: ask about the last occurrence, current workaround, spending, decision process, and obstacles; then request a concrete next step.

Using friends and family as the market

Symptom: supportive feedback does not translate into qualified leads. Correction: recruit people who match the intended customer and have recently faced the problem.

Testing an audience different from the buyer

Symptom: traffic or signups look strong, but no one can approve or pay. Correction: include the user, buyer, approver, and procurement constraints in recruitment and measurement.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Confusing attention with demand

Symptom: clicks, likes, or email addresses are treated as revenue. Correction: progress toward a commitment that resembles the eventual transaction, while reporting weaker signals separately.

Changing the test while it is running

Symptom: the offer, audience, channel, and criterion all move after each result. Correction: freeze the test definition for its stated window, document changes, and run a separate experiment when the hypothesis changes.

Ignoring delivery and compliance

Symptom: customers want the outcome, but data access, licensing, safety, privacy, or procurement makes delivery impossible. Correction: identify those constraints during market research and include the required permission or review in the pilot.

A practical validation sequence

The following sequence keeps effort proportional to uncertainty:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Day 1: write the hypothesis. Name the customer, problem, alternative, riskiest assumption, and observable behavior.
  2. Days 1–3: map the market. Document customer behavior, market direction, alternatives, prices, channels, and constraints.
  3. Days 3–7: recruit and interview. Use a behavior-based screener and a consistent discussion guide; record direct evidence and objections.
  4. Day 7: choose one experiment. Select interviews, a landing page, or a concierge service according to the assumption you still know least about.
  5. Day 8: write the decision rule. Define the qualified audience, event, observation window, minimum result, and continue/change/stop action.
  6. Days 8–14 or for the length of the buying cycle: run it. Keep the offer and measurement stable, follow up, and record both positive and negative outcomes.
  7. At the review point: decide and update the plan. Continue only when the evidence supports the next risk; otherwise change the segment, promise, channel, price, or delivery approach and test again.

The schedule is an organizing example, not a required timeline. Enterprise sales, regulated products, seasonal markets, and high-stakes physical goods may need a longer observation period before a fair decision is possible.

When you are ready to build

Move from validation to product development when you can state, with evidence, who experiences the problem, how it is handled today, why the existing alternative is inadequate, how you can reach the customer, what commitment they will make, and which remaining risk the first product version is designed to test. Build the smallest version that delivers the tested outcome and preserves a way to measure behavior.

If the evidence is mixed, do not treat building as a way to obtain certainty. Narrow the segment, change the promise, test a different channel, or run a manual version. If a fair experiment repeatedly fails to produce the pre-defined commitment, stopping can protect time and capital for a stronger opportunity.
