Validate a game concept by testing its riskiest assumptions in stages: first check whether people understand the idea, then whether a small playable version delivers the intended experience, whether the hardest feature is feasible, and whether the intended audience responds to the way the game is presented. Use the smallest test that can answer each question, observe relevant players rather than relying only on their opinions, and set project-specific continue, revise, or stop criteria before you begin. No universal tester count, wishlist total, or pass rate establishes when a game is ready for a full team.
What concept validation can—and cannot—tell you
Concept validation is a sequence of decisions, not a single vote on whether an idea sounds good. Its purpose is to reduce uncertainty before you make a larger production commitment. At the start, you may not know whether players understand the hook, whether the central activity is satisfying, whether a difficult feature can be built, or whether the intended audience can be reached. Each uncertainty calls for different evidence.
Keep three questions separate:
- Experience: Do players understand what to do, and does the core activity work for them?
- Feasibility: Can the team make the critical parts of the experience well enough, within the constraints that matter to this project?
- Audience interest: Does the intended audience respond to the game’s presentation strongly enough to warrant further investigation?
A prototype playtest can show how people comprehend and experience a playable draft. A market-facing test can show how people respond to a pitch, page, or presentation. Those are different signals. Neither, on its own, proves that a game will succeed commercially: interest in a description does not establish that the game is fun, and an enjoyable prototype does not establish that a sufficiently large audience can be reached.
Ubisoft describes its “First Playable” as a work-in-progress build that lets team members test and explore the core experience. Valve likewise characterizes the first playable prototype as a concept check, with pre-production used to de-risk the project and test difficult features. These accounts support using an intentionally limited playable early, not waiting for a polished game before asking whether its central idea works. They describe those organizations’ processes; they are not a universal production formula.

Start with a testable concept statement
Write a plain-language description before building. It should make clear who the game is for, what that player does, what makes the activity distinctive, and what the player is expected to find satisfying. This is not a store-page pitch. It is a compact hypothesis you can challenge.
For example, a team might write: “For players who enjoy planning under pressure, the game is about rerouting a small crew through a changing facility; the satisfying part is making a workable plan, then adapting when conditions change.” The statement gives a test something concrete to examine: can players describe the goal, do they try to plan and adapt, and does that activity create the intended satisfaction? It does not claim that the idea is already validated.
Make the statement specific enough that different people can tell you what they think the game involves. If it contains several unrelated promises, reduce it to the central activity that would make the project worth pursuing. A concept that cannot yet be explained clearly may need clarification before you can interpret reactions to a test.
Turn the pitch into hypotheses
List assumptions as claims that could be wrong. Avoid broad statements such as “players will love this” or “the game has a market.” Write each assumption so that an observation could support, weaken, or leave it unresolved. A useful list often includes:
- Players understand the distinctive hook without a lengthy explanation.
- They can identify a meaningful next action when presented with the core interaction.
- The repeated activity is engaging enough to sustain attention or prompt another attempt.
- The most technically demanding feature can be implemented at an acceptable quality level.
- The people the game is intended for can be reached through plausible channels.
- The presentation communicates the game accurately rather than creating interest in a different experience.
Not every game needs the same assumptions tested first. Prioritize the ones that would invalidate the concept or force an expensive redesign if they proved false. A low-risk question about a menu label should not outrank uncertainty about whether the main interaction is enjoyable.
Choose the smallest test that can answer each question
Use a test whose fidelity matches the uncertainty. A rough sketch can expose confusion about rules; it cannot establish how movement feels in a finished control scheme. A market-facing page can expose a weak pitch; it cannot establish whether the core loop is enjoyable. Increasing polish or recruiting more people does not automatically make a test answer the right question.

| Test | Best suited to | What to observe | What it cannot establish by itself |

| Concept explanation, paper exercise, or rough interaction | Comprehension, rules, choices, and whether the hook is legible | What people think the goal is, where they hesitate, and how they interpret options | How the finished controls, pacing, visuals, or sound will feel |
| Minimal playable prototype | Feel of the core activity, player behavior, and early experience questions | Actions taken, confusion, engagement with the central loop, and reactions after play | Commercial success, production readiness, or feasibility of every feature |
| Technical experiment or prototype of a difficult feature | Whether a high-risk implementation problem appears solvable | What works, what breaks, and what trade-offs or further work are exposed | Whether players want the game or find the complete experience satisfying |
| Pitch, landing page, or store-page presentation | Audience response to the way the game is described and shown | Whether the presentation draws relevant interest and whether people understand the promise | Whether a playable build is fun, technically feasible, or likely to sell |
This comparison is a way to select a test, not a published ranking of methods. Cost, time, required fidelity, participant fit, representativeness, and how directly behavior can be observed all matter. When you are unsure, ask what decision the result will change. If no possible result would alter your next action, the test is probably too vague or premature.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitchesUse paper and rough interactions for rules and comprehension
When the uncertainty concerns what players understand, begin without a full game build. A short explanation, mock screen, paper map, or manually run interaction can help reveal whether the goal and choices make sense. Give the participant a task and let them interpret the material. If you explain every unclear part as it arises, you will hide the confusion you meant to detect.
Record the wording or step that caused a misunderstanding, and distinguish a confusing presentation from a deeper problem with the concept. A rough test is useful precisely because it can expose a problem before the team has invested in polishing it. It does not establish how the same idea will feel in motion.
Use a minimal playable to investigate the core experience
Build only enough to let a player encounter the central activity and make the choices that define it. The prototype can be incomplete, but the interaction being evaluated should be real enough for a participant to act rather than merely imagine. For an action game, that may mean testing the key movement or combat interaction; for a strategy concept, it may mean exposing the important decision and its consequence. These are illustrations, not requirements for particular genres.
Avoid adding content simply to make the prototype look finished. Extra features can distract from the question, increase production cost, and make results harder to interpret. If the player cannot reach the proposed core experience without a long tutorial or a sequence of unfinished systems, narrow the test until the relevant interaction is accessible.

Some uncertainties are better tested with a technical experiment than a player-facing build. If the concept depends on a difficult feature, create the smallest experiment that can expose whether that feature is workable and what compromises it may require. Keep this evidence distinct from player feedback: a technically successful experiment does not show that the feature is fun, and a player liking a mocked-up feature does not show the team can implement it.

Bring the result back to the concept decision. If the central promise depends on a feature that is not feasible under the project’s constraints, decide whether a credible alternative preserves the promise. Do not quietly remove the feature while continuing to describe the original game.
Use market-facing tests only for presentation and interest
A pitch or page can help examine whether the intended audience responds to the game as presented. Make sure the material describes the experience you are actually considering; otherwise, the test may measure an appealing image or phrase rather than interest in the game’s core promise. Treat clicks, sign-ups, follows, or other expressions of interest as audience-response signals, not as proof of fun, technical feasibility, or future sales.
Steam Playtest is one distribution option for a Steam game: customers can sign up from the main game page while retaining access to wishlist and follow functions. Valve recommends announcing a game before external playtests. That can help a team find participants through its Steam presence, but the feature does not validate a concept by itself. Recruitment access and evidence quality are separate questions.

Run a playtest that reveals behavior
Recruit people who resemble the intended players as closely as practical. A convenience sample—people who are easy to reach—may be useful for finding obvious comprehension or usability problems, but it should not be treated as representative of a broader audience. Indie teams may have limited access to participants, time, and capacity alongside other work. Be explicit about those constraints when interpreting what a small test can tell you.
- Define the question. State the uncertainty this session is meant to address, such as whether players understand the objective or whether the core interaction feels worth repeating.
- Choose participants for the question. Seek people who plausibly match the intended audience, and note relevant differences or recruitment limits. Do not imply a sample represents players you did not reach.
- Give a task, not a sales pitch. Provide the minimum context necessary, then let the participant try the game or interaction. If you describe the intended solution in detail, you may be measuring their ability to follow instructions rather than their understanding of the game.
- Observe before prompting. Note what they do, where they pause, what they misunderstand, and whether they return to the central activity. Record the point at which you intervene, because assistance can change the evidence.
- Ask about expectations afterward. Questions such as “What did you expect to happen there?” and “What made you choose that?” can clarify observed behavior. “Would you play this?” may be useful as a reaction, but it is not a substitute for seeing someone interact with the prototype.
- Separate observations from interpretations. “The participant tried the same action three times” is an observation; “the action was satisfying” is an interpretation. Keep both, but do not present the interpretation as if it were directly observed.
- Compare results with your criteria. Summarize what the session supports, what it weakens, and what remains unanswered before deciding what to change.
Do not treat a person’s first impression, a spoken opinion, or a single session as a definitive verdict. The purpose is to identify evidence that changes your understanding of a specific risk. If participants disagree, examine whether they differ in experience, expectations, or interpretation of the task before averaging their reactions into a single conclusion.
Set continue, revise, and stop criteria before testing
There is no general numeric threshold in the cited process accounts or playtesting sources that determines when a full team should be committed. A particular count of testers, wishlist total, or positive response rate would be a project-specific choice, not a universal rule. Write criteria that fit the decision and the risk before you see the results; otherwise, it is easy to move the goalposts toward the outcome you prefer.

Criteria should describe evidence and its consequence. For instance, a team might continue if participants can engage with the central interaction without explanation and the key technical experiment shows a workable route; revise if the hook is understood but players consistently misread one interaction; or stop if the defining promise depends on a feature the team cannot make feasible and no acceptable alternative preserves it. These are examples of how to make a decision rule concrete, not thresholds endorsed for every project.

| Decision | When it may fit | Next action |
|---|---|---|
| Continue | The evidence supports the concept’s most important assumptions well enough for the next, bounded commitment, and major unresolved risks are understood. | Define the next production gate and the remaining questions that must be answered before a larger commitment. |
| Revise | The underlying promise still seems worth testing, but the prototype, interaction, or presentation is obscuring or weakening it. | Change the smallest relevant element, state what the change is intended to address, then test again. |
| Stop | A central assumption is contradicted, or a critical dependency has no feasible path that preserves the concept’s value. | Record why the concept is being stopped and what evidence would have to change for reconsideration. |
A “continue” decision should mean continue to the next risk-reducing stage, not that the game is guaranteed to work. If a test is inconclusive because participants did not match the intended audience, the task was unclear, or the prototype failed to expose the relevant interaction, label the result inconclusive. Revise the test rather than treating missing evidence as a positive result.

Participants like the idea but cannot use the prototype
Separate a problem with the concept from a problem with the test build. Observe where comprehension fails. If players do not understand what the central activity is, the hook or its presentation may need work. If the activity is understandable but an unfinished control or interface blocks it, improve the minimum necessary interaction and test again. Do not attribute every failure to “the prototype” without identifying the obstacle.
Participants enjoy a session, but the audience test is weak
These signals answer different questions. The playtest may support the quality of an experience for the people who tried it, while the pitch or page may fail to communicate it or reach the intended audience. Examine whether the audience saw an accurate representation of the playable game and whether recruitment reached the players the concept targets. Neither favorable play nor weak presentation interest alone settles the commercial question.
People say they would play, but their behavior does not support it
Keep the verbal reaction, but give more weight to what it can actually establish. A stated intention is not the same thing as choosing to engage with the prototype or returning to its core activity. Ask what the person expected and why they responded as they did, then compare those explanations with observed actions. Avoid converting an informal answer into a forecast.
Results vary across a small convenience sample
Small, accessible groups can reveal problems worth fixing, but they may not represent the intended player base. Look for patterns that help explain the variation—such as different genre familiarity or different interpretations of the hook—rather than claiming a stable population preference. If the decision depends on representativeness, the test may need a more appropriate recruitment approach; if it only concerns a basic comprehension failure, a directional finding may still be useful.

The test generates interest but not a decision
Before repeating it, identify what remains unknown. A larger audience-response test will not answer whether the core loop works if no one played it. A more polished prototype may not clarify market reach if the intended audience never sees the presentation. Change the test only when the change makes the missing evidence more observable.
Decide when to commit the next level of team effort
Scaling up is a management decision based on the cost of being wrong, the evidence gathered, and what the next commitment is expected to accomplish. Validation does not remove uncertainty; it should make the important uncertainties visible and reduce enough of them to justify the next step. A team might proceed with a limited pre-production phase while keeping a major risk open, provided the commitment is bounded and the unresolved question has a planned test.
Before assigning a full development team, write down what the current evidence supports, what remains uncertain, and what it will cost to learn more. Check that the core experience has been tested in a playable form, the most consequential technical risk has a credible path, and audience-facing evidence is not being mistaken for proof of fun or feasibility. If one of those areas remains unresolved, decide whether the next commitment is specifically intended to resolve it—or whether the project is simply moving forward by momentum.

Repeat the cycle after a material change. A redesign of the core loop, a new technical dependency, or a substantially different pitch can invalidate earlier evidence. Keep a short decision record with the test question, participant context, observations, interpretation, limitations, and resulting choice. That record helps the team avoid treating old evidence as if it described a materially different game.
A practical validation checklist
- Can the concept be stated as an intended player, a central activity, a distinctive promise, and an expected source of satisfaction?
- Are the riskiest assumptions written as claims that could be weakened by evidence?
- Does each test match its question: comprehension, playable experience, feasibility, or audience response?
- Are participants relevant to the question, and are recruitment limits recorded?
- Will the team observe actions and hesitation rather than relying only on opinions?
- Are continue, revise, and stop criteria written before results are known?
- Does the next production commitment have a clear purpose and a manageable boundary?
Use the checklist as a decision aid, not a scorecard. The right outcome is not always “continue”: finding a flaw cheaply, revising an assumption, or stopping before a larger commitment can be a successful validation result.
