When actual cash flow differs from a projection, replace closed forecast periods with reconciled transactions, explain the variance, and change only the future periods and assumptions that the evidence supports. A delayed receipt should usually move to a later expected date; a lost contract should reduce or remove the future receipt. Recalculate every affected closing balance, carry actual cash into the next period, retain the previous forecast as a baseline, and increase review detail or add scenarios when liquidity becomes less certain.
What changes when actuals replace projections
A cash-flow forecast has two different jobs: it records what happened and it estimates what will happen. Once a period has closed, its forecast should no longer be treated as the best description of cash movement. Enter the actual bank, ledger, or transaction amounts for that period and leave the remaining periods as forecasts.
Do not silently overwrite the original plan. Keep the approved budget or prior forecast as a separate version, then publish a current forecast alongside it. Business Queensland expresses the principle plainly: “Your original budgets do not change.” UK college guidance similarly recommends showing the original budget with a reforecast outturn. This preserves accountability and lets a reader distinguish a change in expectations from a failure to follow the original plan.

The update has four boundaries:
- Closed periods: use reconciled actual receipts and payments.
- Open periods: revise only where the new evidence changes timing, amounts, volumes, prices, or events.
- Cash roll-forward: use the revised ending cash from each period as the starting cash for the next one.
- Version control: retain the old forecast, date the new version, and document material assumptions.
Fix the cut-off and reconcile the actuals first
A variance is not meaningful until both sides cover the same period, cash basis, and categories. Establish the last closed date and the first still-forecast date before changing a cell.

- Set the reporting cut-off. Write down the “as of” date and identify which months, weeks, or days are closed. Do not compare a month-to-date actual with a full-month projection without labeling the difference.
- Match the cash definition. Confirm whether the forecast includes banked cash only or also outstanding items, restricted funds, borrowing, grants, taxes, and other non-sales inflows. Use the same treatment in the actuals.
- Tie movements to source records. Reconcile receipts and payments to bank statements, the general ledger, accounts receivable and payable records, payroll files, and approved payment schedules as applicable. Investigate unexplained differences rather than forcing the forecast to match.
- Check category and period mapping. A supplier payment posted in April for a March invoice belongs in the cash period in which money left the account. Keep accrual or invoice dates separate from cash dates.
- Record the opening cash. Confirm that the opening balance for the first period agrees with the reconciled prior closing balance. A wrong opening figure will make every later month appear wrong.
The UK Department for Education’s college guidance emphasizes accurate cash profiling and reconciliation of key cash totals to the balance sheet. The exact close procedure depends on your systems; there is no single universal reconciliation checklist.
Measure the variance before deciding what to change
For every material inflow or outflow, compare the last forecast with the actual amount and date. Report both the value and, where useful, the percentage difference. Assign an operational owner or driver so the explanation can be tested rather than left as “timing.”
| Item to compare | What to record | Why it matters |
|---|---|---|
| Amount | Forecast amount, actual amount, and absolute difference | Shows the cash effect in currency |
| Timing | Forecast date or period versus actual date or period | Separates a moved transaction from a changed expectation |
| Percentage | Difference divided by the comparable forecast amount | Helps rank small and large items consistently; define a materiality threshold |
| Cause | Timing, volume, price, new or missed event, data error, or other driver | Determines which future assumptions, if any, need revision |
| Owner | Customer, sales, procurement, payroll, operations, or finance contact | Creates a route to verify the explanation and expected date |
A zero-value or very small forecast can make a percentage misleading. Use the currency difference and a clear threshold alongside percentages. Academy-trust guidance supports value and percentage variance reporting and allows organizations to set a threshold for explaining differences; treat that as a management practice, not a universal statutory rule.

Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Decide whether the variance is timing, persistent, or uncertain
Diagnose the reason before editing future months. The same missed receipt can require a one-cell date move, a permanent reduction, or a scenario range depending on what is now known.
| Variance type | Evidence | Forecast treatment | Liquidity effect |
|---|---|---|---|
| Timing variance | The underlying amount remains likely, but it will arrive or be paid in another period. | Move the expected cash to the most credible future date; update the intervening balances. | Near-term cash may fall even if the eventual total is unchanged. |
| Persistent variance | Evidence shows that the future amount, volume, price, or event itself has changed. | Reduce or remove the affected future amount and revise related assumptions. | The lower total may require spending controls, funding, or a different buffer. |
| Uncertain variance | The date or amount cannot yet be supported by reliable information. | Use a realistic base case and add credible higher- and lower-cash scenarios. | Show the range of headroom and the trigger for action. |
Example: a delayed customer payment
If a customer confirms that a payment will arrive two weeks late and the invoice remains collectible, record the actual missed receipt in the closed period and place the expected receipt on the confirmed or conservatively estimated later date. Do not repeat the shortfall in every future month as though the sale had disappeared.
Example: a lost contract
If a contract was not won, the expected receipt is no longer supported. Remove it or reduce it in the affected future periods, reassess any delivery costs that would have accompanied it, and test the resulting cash headroom.
Example: an isolated expense
If a one-time repair occurred and will not recur, enter the actual payment in the closed period without mechanically copying it into every remaining month. If the repair reveals a recurring maintenance requirement, add that new assumption explicitly and document its basis.

Ask whether the evidence is temporary, recurring, or structural. A single monthly miss is not, by itself, a reason to rewrite every future assumption.
Update the forecast in a controlled sequence
Use the following workflow after the variance has been classified.
- Freeze the prior version. Save the forecast used for the comparison, with its date and assumptions. Make the new version a copy or separate scenario rather than editing history.
- Insert actuals for elapsed periods. Replace estimates with reconciled cash receipts, payments, financing movements, grants, asset sales, capital purchases, and other relevant transactions. Keep notes for unusual items.
- Move or revise future transactions. For each affected receipt or payment, use current contract terms, customer confirmation, supplier schedules, payroll dates, and approved commitments. A moved item gets a new date; a changed expectation gets a new amount or probability.
- Review linked assumptions. Check sales volume, price, collection days, supplier terms, payroll changes, tax dates, borrowing, capital expenditure, and planned funding. Change an assumption only when the variance or operating evidence supports it.
- Recalculate every affected period. Recompute inflows, outflows, net cash flow, and cash balances from the first changed period through the end of the horizon. Check that no formula still points to the replaced projection.
- Test cash constraints. Mark months in which cash falls below a required operating buffer, a lender covenant, a restricted-fund limit, or the amount needed for committed payments. Quantify the size and date of any shortfall.
- Document the bridge. Explain the movement from the original plan or previous forecast to the latest forecast: actual variance, timing movement, changed assumptions, new items, and removed items.
- Set the next review. Assign a date and an owner for checking the assumptions that remain uncertain. Increase the cadence when the forecast is volatile.
Use a transparent cash-flow structure
A period-by-period model should expose the arithmetic rather than hide it in a single “ending cash” figure.
| Line | Meaning | Typical contents |
|---|---|---|
| Opening cash | Cash available at the start of the period | Prior period’s reconciled or forecast closing cash |
| Cash inflows | Money expected or received during the period | Customer receipts, borrowing, owner funding, grants, asset sales, and other non-sales receipts |
| Cash outflows | Money expected or paid during the period | Suppliers, payroll, taxes, rent, capital purchases, debt service, and other one-off payments |
| Net cash flow | Inflows less outflows | The period’s increase or decrease in cash |
| Closing cash | Cash available at the end of the period | Opening cash plus net cash flow; this becomes the next period’s opening cash |
Include non-sales inflows and one-off outflows when they affect available cash. A forecast that models only revenue and routine operating costs can miss the borrowing, grant, asset-sale, capital-spend, or tax event that actually determines liquidity.

Horizon and detail should match the decision being made. Public-sector guidance provides useful reference points, but its recommendations are not universal requirements for every company.
- Rolling medium-term view: UK Department for Education guidance for colleges calls for at least 12 months of projected cash and describes projecting 24 months as good practice in that context. Academy-trust guidance also describes a rolling 12-month period crossing financial years.
- Near-term liquidity view: The Association for Financial Professionals describes a direct model using open receivables and payables, payroll, transaction data, and payment terms over up to three months, with weekly or daily updates. That is a described model, not a prescription for every organization.
- Short-term detail: Weekly or daily views are commonly used when a payment date, funding event, covenant, or cash buffer needs close monitoring.
- Routine management review: Business Queensland recommends regular review, including weekly or fortnightly checks and month-end comparison. Monthly updates are common in public-sector guidance, with more frequent detail when risk warrants it.
Use a longer rolling horizon for structural decisions and a more granular near-term schedule for survival and payment execution. The two views can share data while using different levels of detail.
Improve the data behind future assumptions
Near-term cash is often forecast most accurately from transactions already visible in the system. Start with outstanding receivables and payables, agreed payment terms, payroll calendars, scheduled tax payments, committed purchase orders, and confirmed financing or funding.

For items without transaction-level support, use historical trends or a documented statistical method. Revisit collection days, payment behavior, sales volume, pricing, staffing, and seasonal patterns as new actuals arrive. Do not use a flat monthly profile when receipts or spending are known to be lumpy; place cash in the periods when it is realistically expected.
Record each material assumption with its source, date, owner, and review trigger. Relate financial assumptions to non-financial evidence such as signed contracts, customer aging, order volume, staffing plans, delivery milestones, or supplier notices. This makes a forecast explainable when someone asks why a future month changed.
Model scenarios when the variance creates real uncertainty
Use a base case when the most likely timing and amount are reasonably supported. Add alternatives when a decision could change materially if a receipt is later, a contract is smaller, or an expense arrives sooner.
| Scenario | How to construct it | What to report |
|---|---|---|
| Base case | Best-supported dates, amounts, and operating assumptions | Expected closing cash and headroom by period |
| Lower-cash case | Credible downside, such as slower collections, lost work, or earlier payments | First month of buffer breach, shortfall size, and mitigation trigger |
| Higher-cash case | Credible upside, such as confirmed earlier receipts or additional funded work | Potential excess cash and whether spending or debt decisions change |
Do not present an optimistic case as the central expectation without evidence. For each alternative, state the assumption that differs and the action that would be taken if it becomes true. Scenario ranges are most useful when they show cash headroom and dates, not just annual totals.
Report the change so others can audit it
A management pack should let a reader answer three questions: what happened, what now changes, and what decision follows.

Correction: Lock the original budget and publish a separately dated reforecast. Explain movements between versions.
Calling every miss timing
Symptom: A lost customer, lower demand, or canceled project is still shown as a future receipt.
Correction: Require evidence for the expected date and collectability. Remove or reduce unsupported amounts.
Repeating a one-off expense
Symptom: An isolated repair or settlement is copied into every future period.
Correction: Keep the actual payment in its real period and add a recurring assumption only if operations show that it will recur.
Ignoring the opening-balance chain
Symptom: A corrected receipt changes one month but later balances remain unchanged.
Correction: Recalculate from the first affected period through the horizon and verify that each period receives the preceding closing cash.

Using percentages without scale
Symptom: A small denominator creates a dramatic percentage that distracts from a minor currency amount.
Correction: Show the currency variance, use a defined materiality threshold, and explain percentages alongside—not instead of—the amount.
Using a flat profile for uneven cash
Symptom: The forecast looks smooth even though customer receipts, payroll, tax, or capital spending occur on specific dates.
Recommended Free Tools
Correction: Use transaction dates and payment terms for near-term items, then revisit the profile as actual timing becomes known.
Failing to act on a buffer breach
Symptom: The revised forecast shows negative or dangerously low cash, but the report contains no response.
Correction: Identify the first breach date, quantify the gap, assign an owner, and evaluate actions such as accelerating collections, rescheduling discretionary spending, arranging funding, or adjusting the operating plan.
Illustrative update example
Assume a business began April with £80,000 in cash and forecast a £20,000 customer receipt for 15 April. The receipt did not arrive by month-end. On 2 May, the customer confirms payment for 20 May.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errors- Close April with the reconciled actuals: the £20,000 receipt is absent, so April net cash flow and closing cash are £20,000 lower than forecast, all else equal.
- Move the supported £20,000 receipt to 20 May rather than deleting it or repeating April’s miss in every later month.
- Recalculate April’s closing cash and May’s opening cash, then include the receipt in May on the confirmed date.
- Check whether the lower April balance breaches the operating buffer or affects a scheduled payment.
- Keep the original April forecast visible and document the customer confirmation as the reason for the date change.
If the customer instead canceled the order, the future receipt would no longer be supported. The forecast would need a permanent reduction and a liquidity response, not a date move.
Tax and jurisdiction considerations
Cash forecasts may include GST, VAT, payroll taxes, or other obligations whose treatment and due dates depend on jurisdiction and entity status. Queensland Government guidance discusses GST in its local context and recommends tax-adviser advice for specific requirements. Do not copy that treatment into another country’s forecast without checking the applicable rules.
Quick Recap
A repeatable review checklist
- Have closed periods been separated from still-open forecast periods?
- Do actual receipts and payments reconcile to the underlying records?
- Are the compared periods, cash categories, and opening balance aligned?
- Is each important variance quantified and assigned a cause or owner?
- Is the difference a timing shift, a changed future amount, or genuine uncertainty?
- Were only affected future assumptions changed?
- Were non-sales inflows and one-off outflows included where relevant?
- Do revised closing balances flow into subsequent opening balances?
- Does the lowest projected cash balance remain above the required buffer?
- Are the original budget and prior forecast preserved for comparison?
- Are assumptions, scenarios, materiality thresholds, and mitigation actions documented?
- Is the next review date appropriate for the forecast’s volatility and decision needs?
