Find the exact point where material flow stops, then determine whether the cause is a physical obstruction, a controls or interface state, or a process-capacity constraint. Confirm the equipment condition before acting on an alarm, block inaccessible routes in the warehouse management system (WMS), and recover only with the installed system’s approved procedure. This approach prevents false jam alerts, unsafe interventions, and repeated failures.

Start with a controlled diagnosis

Warehouse automation rarely has one “reset” that safely fixes every stoppage. A conveyor, sorter, automated storage and retrieval system (AS/RS), autonomous mobile robot (AMR), WMS, and warehouse control system (WCS) can each report a different view of the same event. Begin by preserving safety and evidence rather than changing settings immediately.

  1. Make the area safe. Follow your site lockout/tagout, guarding, pedestrian-separation, emergency-stop, and permit rules. Only trained personnel should enter equipment zones or remove a load.
  2. Record the first symptom. Note the start time, zone or asset, alarm text and code, order or material in process, affected destination, and any recent software, product, staffing, or mechanical change.
  3. Locate the boundary of the problem. Identify the last point that moved material and the first point that did not. Check whether the issue is one transfer, induction point, conveyor zone, sorter lane, storage aisle, robot mission, or an interface affecting several areas.
  4. Preserve system evidence. Capture screens and timestamps from the WMS, WCS or programmable-logic-controller (PLC) interface, and maintenance log before clearing messages. Event order often distinguishes a sensor event from a downstream blockage.

These observations form a site-specific triage record, not a universal vendor checklist. The installed equipment manual and your facility’s emergency and recovery procedures take priority over generic advice.

Determine who controls each part of the flow

In SAP’s description of a fully automated warehouse, an external system controls conveyor equipment, material flow, and resource optimization inside the automated area, while the WMS and that external system divide responsibilities. A stop can therefore originate in mechanics, a sensor or PLC, the automation controller, an integration message, inventory status, or warehouse planning. Your configuration determines which screen, log, and team owns each layer.

Map the handoffs for the affected route:

  • WMS: inventory, warehouse tasks, bin and route availability, wave or order decisions, and exception status.
  • WCS or automation software: transport orders, equipment state, routing, accumulation, recirculation, and resource allocation.
  • PLC, drive, and safety systems: sensors, motor and actuator states, interlocks, guard circuits, and emergency-stop conditions.
  • Physical equipment: belts, rollers, chains, divert mechanisms, lifts, shuttles, robot drives, scanners, and load-contact surfaces.

SAP explains this division of tasks in its fully automated warehouse documentation. Treat that description as an architecture reference, not proof that your site uses the same screens or ownership model; SAP version and local configuration matter.

Check the package and equipment before trusting an alarm

An alarm is evidence that a rule was triggered, not proof that the physical condition named by the alarm exists. A sensor can remain occupied, a scan can be missed, or a slowly moving carton can exceed a timer without being stuck. Compare the message with live movement, sensor indications, camera views, and neighboring equipment status.

False jam symptoms

  • The package is moving, but slower than the timer threshold.
  • A photo-eye is obscured by an unusual label, overhang, transparent wrap, or dirt.
  • An upstream unit is releasing loads faster than the downstream zone can accept them, creating normal accumulation that looks like a jam.
  • A diverted carton misses a read and is sent into recirculation even though the conveyor is mechanically clear.

Zebra describes a temporary slowdown that is mistaken for a conveyor jam: the resulting false shutdown can divert outbound packages into a recirculation loop and pull employees into an unnecessary investigation. Its example of machine vision and smart cameras is one vendor’s method for distinguishing true and false jams, not a universal requirement or independently measured performance. See Zebra’s May 28, 2026 discussion for that context.

Do not reach into a moving conveyor or defeat a guard to verify a condition. Use the site-approved observation point, stop procedure, and qualified maintenance response.

Verify route, inventory, and interface state

When a route, storage bin, robot location, or destination is physically inaccessible, stop the software from continuing to plan work there. SAP’s documentation says inaccessible routes or storage bins should be blocked promptly in the WMS so additional movements are not planned into them. Use your configured transaction, monitor, or exception workflow; the source does not define one universal message format or recovery sequence.

  1. Compare the WMS availability of the bin or route with the WCS and equipment state.
  2. Check for transport orders waiting on a resource, an unacknowledged completion, or a stale exception.
  3. Block the inaccessible route or bin through the approved WMS process.
  4. Confirm that new work is no longer being assigned there and that existing work is handled according to the site’s exception procedure.
  5. After the physical issue is cleared and the responsible team verifies the equipment, restore availability through the same controlled process.
  6. Reconcile inventory and transport confirmations before releasing held orders.

Use the SAP reference for the principle of prompt blocking, while relying on your configured release, reconciliation, and authorization steps: “Connecting a Fully Automated Warehouse.”

Tell a capacity bottleneck from a discrete failure

A downtime event is a stoppage or degraded component. A bottleneck is a persistent constraint in the process. The same conveyor may stop once because of a failed sensor or may run continuously while a downstream sorter, induction point, or replenishment policy limits total throughput. Treating every queue as a broken machine leads to unnecessary parts and resets.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Observation More consistent with a discrete failure More consistent with a capacity or workflow bottleneck Useful next check
Timing Starts suddenly, often with a specific alarm or interlock. Appears repeatedly during peaks or certain order mixes. Plot events against shift, wave, SKU, and volume.
Queue shape One point blocks while upstream and downstream are otherwise normal. Queue grows before one step and downstream equipment starves. Measure queue length and starvation or blocking time by zone.
Recirculation Begins after a read, divert, or route exception. Consumes capacity whenever package variety or destination mix changes. Classify recirculation reason and count repeat passes.
Recovery Returns to normal after an approved repair and remains stable. Clearing the queue helps briefly, then the same constraint returns. Compare sustained rate before and after the intervention.
Likely remedy Correct the verified component, setting, or interface fault. Change sequencing, routing, staffing, package handling, or validated capacity. Test the proposed change against the constrained step.

Rockwell notes that a wide variety of e-commerce package shapes and sizes can disrupt established workflows and create bottlenecks, while inflexible systems can be difficult to adapt to changing order profiles. That observation identifies a line of investigation; it does not prove that a particular machine is undersized. Map where work accumulates, which step starves, and how exceptions consume capacity before proposing additional equipment. See Rockwell’s warehouse-fulfillment overview for the package-variability and workflow context.

Use a safe, equipment-specific recovery procedure

There is no source-backed universal fault-code list or generic reset sequence that is safe for every conveyor, sorter, AS/RS, or AMR. A command that clears a transport on one installation could release stored energy, move a load, or create an inventory mismatch on another.

Before a reset, bypass, or manual clear

  • Identify the exact asset model, zone, and current operating mode.
  • Read the OEM troubleshooting and recovery instruction for that fault.
  • Verify who is authorized to reset, enter, jog, or place the equipment in manual mode.
  • Apply isolation, guarding, and stored-energy controls required by the site.
  • Confirm what happens to loads, missions, and inventory records when the action is taken.

After the equipment runs again

  1. Observe a controlled test load or mission through the affected point.
  2. Check that sensors, scans, divert confirmations, and downstream acceptance all occur in the expected order.
  3. Verify that WMS and WCS statuses agree with the physical location of every held or manually handled load.
  4. Release normal work gradually if your site procedure requires a ramp-up.
  5. Document the alarm, suspected cause, action, recovery time, affected orders, and recurrence.

If the same fault returns, stop treating the reset as a fix. Escalate to maintenance, controls, or the integrator with the preserved timestamps and trend data.

Investigate the main cause categories

Physical and mechanical causes

Look for damaged or misaligned conveying surfaces, contamination, loose components, load overhangs, bent cartons, blocked transfer points, failing drives, and sensor obstructions. Compare the physical finding with the alarm’s trigger and with conditions immediately upstream and downstream. Replace or adjust parts only under the equipment manual and qualified maintenance process.

Controls and interface causes

Look for mismatched equipment states, missing acknowledgements, stale transport orders, lost scanner reads, timing thresholds, safety interlocks, network or controller faults, and messages that arrived out of order. The key question is not merely “which system shows red?” but whether each layer agrees about the load, route, and resource state.

Workflow and data causes

Check whether new carton dimensions, labels, destinations, order profiles, wave logic, replenishment priorities, or exception policies changed. A route may be physically available but unavailable in software; conversely, software may continue assigning work to a route that operators have taken out of service.

Human and procedural causes

Review training, shift handoffs, escalation timing, inspection completion, and whether operators have a clear method for holding work and recording exceptions. Do not assign blame from a single event; compare recurring patterns and the procedure that was available at the time.

Build preventive maintenance around the installed equipment

Preventive maintenance (PM) is a downtime-control activity, not paperwork added after a failure. Honeywell states: “Warehouse operators and maintenance technicians can reduce the risk of conveyor downtime by executing a preventative maintenance (PM) plan.” Its Walk, Look and Listen: Maintaining Your Conveyor System page is vendor guidance; it does not establish one universal task list or interval.

Create the schedule from each asset’s manual, duty cycle, environment, and local failure history. A useful plan assigns:

  • Operator checks for visible damage, unusual noise, accumulation, package presentation, and sensor cleanliness.
  • Technician inspections for alignment, wear, fasteners, drives, electrical connections, safety devices, and calibration where specified.
  • Controls checks for fault history, backups, network health, scanner performance, and changes under formal change control.
  • Spare-part and skills coverage for components whose failure would stop a constrained step.

Record completion, findings, deferred work, parts used, and the asset condition. A computerized maintenance management system (CMMS) can connect maintenance teams, tools, data, and processes; Rockwell presents Fiix as one example of that category. A CMMS is an optional recording and coordination tool, not a substitute for OEM instructions or qualified technicians.

Use data to prevent recurrence

Capture enough context to distinguish a one-time obstruction from a repeat failure mode. For each event, retain:

  • UTC or site-local start and end timestamps, shift, and operating mode.
  • Asset, zone, route, bin, destination, and software transaction or mission identifier.
  • Alarm text and code, preceding alarms, sensor or scan state, and queue or recirculation count.
  • Package or load attributes that matter to handling, such as dimensions, packaging type, and destination class.
  • Immediate action, person or team authorized to perform it, parts or settings changed, and verification result.
  • Orders delayed, manually handled, or reconciled after recovery.

Trend mean time between recurring events, mean time to restore, blocked and starved time by zone, false-alarm rate, recirculation reason, and the share of work sent to manual handling. Keep definitions consistent: a short sensor nuisance alarm and a full-area safety stop should not be combined into one downtime number.

Choose an intervention using explicit criteria

Intervention Use when evidence shows Validate before deployment Risks to control
Mechanical repair or alignment A verified physical defect, wear pattern, or obstruction. OEM tolerances, safe isolation, and a controlled test load. Introducing misalignment, exposing staff to stored energy, or overlooking a controls cause.
Sensor, timing, or controls change Repeat false triggers or a confirmed sequencing/interface defect. Change control, fault replay or simulation where available, and downstream acceptance. Masking a real jam, releasing unsafe motion, or creating new recirculation.
Machine vision or additional detection False-jam investigations are frequent and visual confirmation is feasible. Compatibility with lighting, package mix, PLC/WCS interfaces, privacy and maintenance capability. Treating one vendor’s claim as guaranteed performance or adding an unmaintainable subsystem.
Workflow or packaging change Queues and exceptions correlate with package variety, order profile, or inflexible routing. Throughput, scan, damage, and labor effects in a controlled trial. Moving the bottleneck elsewhere or creating inventory and service-level errors.
Additional capacity A persistent constrained step remains after verified faults and workflow causes are addressed. Measured demand, peak mix, recirculation, space, controls integration, and maintenance support. Buying capacity for a symptom while the actual constraint is upstream data or routing.

For every proposal, ask six questions: Is the cause physical, controls/interface, or workflow-related? Is the remedy aimed at a verified recurring fault or a false alarm? Does it fit the installed equipment and controls? Does it improve the constrained step rather than merely move the queue? Are the required skills, support, and spares available? Can it be implemented within site safety and recovery procedures?

Common troubleshooting branches

One conveyor zone stops while adjacent zones run

Confirm the local safety circuit, motor or drive state, sensor occupancy, and accumulation logic. Check whether the downstream zone is unavailable or full before declaring a local mechanical failure. If the zone is physically clear but software still marks it occupied, compare the PLC, WCS, and WMS states and follow the approved reconciliation process.

Packages circulate instead of reaching an outbound lane

Check read quality, route availability, destination master data, and the lane’s acceptance or capacity state. Count recirculation causes rather than counting all loops as jams. A false jam or missed read can create the loop; a genuinely full or blocked lane requires a different recovery.

An automated storage location cannot be reached

Protect the location and route from further planning by blocking them in the WMS through the configured process. Then determine whether the cause is a vehicle, lift, aisle safety state, controller message, or physical obstruction. Restore availability only after the responsible team verifies the route and reconciles any outstanding movements.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Throughput falls during a particular product mix

Compare dimensions, packaging, labels, destinations, and order sequencing for affected loads. Map queues, starvation, blocking, and recirculation by product class. If the equipment remains available but the rate falls only for certain profiles, investigate workflow and handling constraints before increasing machine capacity.

Set escalation and prevention rules

Define in advance which conditions require an immediate stop, a maintenance call, a controls or integration escalation, or a WMS planning hold. Include severity, maximum observation time, authorized roles, communication channel, and the records required at handoff. A clear boundary prevents operators from repeatedly resetting a fault while orders continue to accumulate.

Review recurring events at a cross-functional meeting with operations, maintenance, controls, IT or integration, and inventory leadership. Close the loop by assigning one verified cause, one corrective action, an owner, a due date, and a measure that will show whether recurrence fell. If evidence remains inconclusive, document the uncertainty and collect the next data point rather than declaring a cause without proof.

Zebra reports that 70% of decision-makers in its 2026 research feel high pressure to modernize warehouse operations, 87% agree that failing to invest in technology will prevent their organization from meeting business objectives, and 71% cite error mitigation as the top automation driver. The reviewed page does not provide the study’s sample design, so these are vendor-reported survey figures, not universal industry prevalence. They support the importance of reliable automation, but they do not justify a particular product, reset, or capital project.
