A failed ESXi patch is a symptom, not a diagnosis. Before you retry, identify the failed stage, record the exact error, compare the installed and target builds, and read the host and vCenter logs. The same failed task can mean an invalid download token, DNS or firewall trouble, a corrupt offline bundle, exhausted process memory, damaged local storage, an incompatible build, or a host that cannot enter maintenance mode.

Use the matching branch below rather than applying every workaround. Several fixes are limited to particular ESXi and vCenter releases, and rebuilding a host or stopping virtual machines has a much higher operational impact than refreshing a token or replacing a ZIP file.

Start with a precise failure record

Capture these facts before changing configuration. They determine which troubleshooting path is safe:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Versions and builds: record the ESXi version/build on the affected host and the vCenter version/build managing it.
  • Management workflow: note whether the task is run through vSphere Lifecycle Manager (vLCM), the older Update Manager workflow, or directly on the host.
  • Patch source: identify an online depot, an offline ZIP/VIB bundle, or an ISO.
  • Task phase: record whether failure occurred while syncing or downloading, staging, entering maintenance mode, remediating, rebooting, or checking compliance.
  • Exact text: copy the complete error, including an HTTP status, exit status, process name, or build number. Phrases such as Unable to download VIB from any of the URLs and Host cannot download files from VMware vSphere Update Manager patch store point to different investigations.
  • Maintenance-mode capability: determine whether the host can evacuate or stop its workloads and enter maintenance mode independently of the patch task.

On the ESXi host, inspect /var/run/log/esxupdate.log or /var/log/esxupdate.log, depending on the release, and /var/run/log/lifecycle.log when Lifecycle Manager activity is involved. For centrally managed tasks, collect the corresponding vCenter Update Manager or Lifecycle Manager server logs as well. Timestamps from the task and logs let you distinguish a download failure from a later remediation failure.

Understand where an ESXi patch can fail

Patch installation is a sequence rather than one operation. Locate the first failed stage; errors reported later can be consequences of that original fault.

Stage What happens Typical evidence
Repository access and synchronization vCenter or the host authenticates to an online depot and obtains metadata and payloads. HTTP 403, Not Entitled, invalid or expired token, DNS failure, timeout, or patch-store download error.
Bundle transfer and validation An offline ZIP, VIB, or downloaded payload is read and its integrity is checked. Bad CRC-32 or repeated inability to download a VIB.
Profile or image staging ESXi evaluates the image profile, reserves process memory, and stages components. Unable to allocate output buffer, metadata-memory errors, or secureMount status 255.
Maintenance-mode admission The host evacuates or stops virtual machines so remediation can proceed. Task hangs, admission failure, or inability to enter maintenance mode.
Remediation and reboot Components are installed, the host may reboot, and compliance is recalculated. Locker purge errors, exit status 15, build mismatch, or a post-reboot compliance failure.

Fix download and repository failures

HTTP 403, Not Entitled, or an invalid token

A 403 response is an access decision, not proof that the host cannot reach the depot. Broadcom Knowledge Base article 401350, updated January 6, 2026, describes a vSphere 7.x/8.x entitlement case; article 406324 and related cases also identify expired or invalid download tokens as a 403 cause.

  1. Confirm the response is actually 403 or Not Entitled in the task details and logs.
  2. Check that the configured VCF authenticated-download token is still valid and entitled to the vSphere release you are trying to obtain. A token that works for one entitlement or release may not authorize another.
  3. Generate a new correctly entitled token through the organization’s VMware/Broadcom entitlement process when the existing token is expired, revoked, or missing the required entitlement.
  4. Replace the token in the vCenter download or depot configuration used by the patch workflow. Preserve the exact value and avoid copying leading or trailing spaces.
  5. Allow the repository to synchronize again, then retry the original download or remediation task. Verify in the logs that the response changes from an authorization error to a successful metadata and payload transfer.

Do not change DNS, firewall rules, or host credentials solely because a 403 appears. Those changes address transport failures, not an entitlement rejection. If the same request changes to a timeout or name-resolution error after the token is corrected, move to the connectivity branch.

Name-resolution, timeout, and patch-store errors

Broadcom Knowledge Base article 321520, updated September 14, 2026, covers cases in which the host cannot download files from the vSphere Update Manager patch store. The relevant path is the network between ESXi, vCenter, and the configured depot, not token entitlement.

  • From the affected host and vCenter, verify that the depot and the vCenter names resolve consistently to the intended addresses. Check forward and reverse DNS where your environment requires it.
  • Check reachability through the firewalls and proxies on the ports identified in the Broadcom article for your workflow. A successful login to vCenter does not prove that ESXi can reach the patch store.
  • Compare timestamps in esxupdate.log, lifecycle.log, and the vCenter task log. Repeated socket timeouts, failed name lookups, or connection resets indicate transport trouble; a clean HTTP 403 indicates access trouble.
  • After correcting DNS, routing, firewall, or proxy configuration, wait for the depot metadata to synchronize and retry. Do not keep starting remediation while the repository still contains an incomplete or stale synchronization.

If the host can reach vCenter but not the depot, test the host-to-depot path separately. If vCenter cannot reach the depot, correct the vCenter-to-depot path first. Document which leg failed so a later retry does not obscure the original evidence.

Repair an offline bundle or VIB with a CRC error

Bad CRC-32 in esxupdate.log

A Bad CRC-32 message means the file being read does not match its expected checksum. Broadcom Knowledge Base article 406324, updated February 26, 2026, documents this condition for an offline ZIP/VIB workflow.

  1. Stop retrying the same file; repeated attempts cannot repair corrupted bytes.
  2. Obtain a fresh copy of the affected VIB or the complete offline ZIP from the authorized distribution source.
  3. Replace the file in the staging location and ensure the copy completed without an interrupted transfer or storage error.
  4. Re-run the staging or remediation task and confirm that esxupdate.log no longer reports CRC failure.

If a newly downloaded copy produces the same checksum error, preserve both the file and the log, then investigate the storage or transfer path rather than repeatedly deleting and reusing the original archive.

Handle memory and staging failures only within their documented scope

secureMount returns status 255 and settingsd-task-forks admission errors

Broadcom’s secureMount procedure is version-specific. It applies to the environments listed in that article, including ESXi 8.0.3 and later and the vCenter releases it names. In that scope, remediation scripts can fail because the settingsd-task-forks resource group does not have enough memory.

  1. Confirm the host is on ESXi 8.0.3 or a later release covered by the article and that the connected vCenter version is also one of the listed versions.
  2. Match the exact secureMount returns status 255 or admission-failure signature in the host logs. Do not apply this change to an older or otherwise unsupported release just because the wording looks similar.
  3. Follow the secureMount article’s documented resource-limit adjustment exactly for that version. The procedure changes the limit for the affected resource group; use the article’s supplied command and values rather than substituting your own.
  4. Retry staging and remediation. If the error remains, collect host and vCenter support bundles and escalate; the article specifically recommends support bundles when the memory adjustment does not resolve the failure.

A memory adjustment is not a general-purpose ESXi patch fix. If your log instead says Unable to allocate output buffer or reports metadata-memory exhaustion during an online depot profile operation, use the separate branch below.

Unable to allocate output buffer or metadata-memory errors

Broadcom Knowledge Base article 414704, updated October 28, 2025, describes ESXi process-memory exhaustion during online depot profile operations. This is a different scenario from the secureMount resource-group issue.

Choose an option that fits your maintenance window:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Free memory by entering maintenance mode: evacuate or stop workloads first, then rerun the profile operation while the host is in maintenance mode.
  • Use an offline ZIP bundle: stage a validated offline image instead of building the profile from the online depot path.
  • Use Lifecycle Manager: let the centrally managed image workflow perform the operation when that workflow is supported for your versions and topology.
  • Reboot the host: use this only when the preceding alternatives are unsuitable or unsuccessful and the required downtime has been approved.

Record the exact process and memory message before selecting an option. These alternatives address the documented online-depot memory condition; they do not repair corrupted /locker storage or authorize an unentitled download.

Recover from local /locker corruption

Locker purge errors and esxupdate exit status 15

Broadcom’s cited case attributes locker purge errors with esxupdate exit status 15 to corruption of the local storage partition that hosts /locker. This is a host-recovery event, not a harmless transient task failure.

  1. Stop remediation attempts and preserve the logs showing the locker error and exit status.
  2. Back up or otherwise document the host configuration required by your recovery process, including networking, storage, virtual-switch settings, certificates, and host extensions.
  3. Schedule the host for rebuild or reinstall according to your organization’s recovery procedure. Plan for evacuation or downtime; a rebuild is materially more disruptive than replacing a patch file.
  4. After the host is rebuilt, restore the documented configuration, rejoin it to vCenter, and confirm that the expected ESXi build and storage layout are present.
  5. Retry remediation only after the host is healthy and the original patch source has been validated.

Do not format or rebuild a production host without confirming that workloads, distributed-switch membership, licenses, certificates, and storage access can be restored. If the host contains the only copy of configuration information, obtain the appropriate support guidance before proceeding.

Check build compatibility before using an ISO

When the target build is lower than the installed build

A patch ISO is not a supported downgrade mechanism in the ESXi 8.x case documented by Broadcom. If the target ISO base image is older than the build already installed, ESXi can reject it rather than replacing the host with an earlier version.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Write down the complete installed build and the complete target build from the ISO or image profile.
  2. Compare major version, update level, and build number; do not rely on a filename or a marketing release label.
  3. If the target is lower, stop the retry. Select a patch or image that is at least compatible with the installed baseline.
  4. For the cited ESXi 8.x patching scenario, use a depot-based patch workflow rather than attempting to downgrade with the patch ISO.

A build mismatch can look like a generic remediation failure if the task summary omits the comparison. Keep the build numbers in the incident record so the next operator does not repeat an invalid ISO attempt.

Make maintenance-mode failures operationally solvable

Tasks that hang while entering maintenance mode

Remediation cannot proceed until the host satisfies the maintenance-mode admission rules. Broadcom Knowledge Base guidance in the cited case focuses on workload evacuation, especially for standalone hosts and clusters without Distributed Resource Scheduler (DRS).

  • Cluster with DRS: verify that DRS can migrate every affected virtual machine and that destination hosts have compatible CPU, network, datastore, and device capacity.
  • Cluster without DRS: migrate virtual machines manually to suitable hosts before starting remediation. Check powered-on appliances, templates registered as running workloads, and any affinity or anti-affinity rules that block movement.
  • Standalone host: plan to power off or suspend the virtual machines, or move them to another host if one is available. A standalone host has no automatic evacuation target.
  • Non-migratable workloads: identify passthrough devices, mounted local media, vGPU dependencies, and application constraints that prevent vMotion. Schedule the required downtime rather than repeatedly forcing the task.

Test maintenance mode as a separate operation before retrying the patch. If the host cannot enter maintenance mode without the patch task, remediation will fail again regardless of the image or token.

Resolve a Live Patch policy conflict

When Enforce Live Patch blocks standard remediation

In the cited vSphere 8.x case, the patch requires standard maintenance mode and a reboot, while the Enforce Live Patch setting is enabled. That policy conflict can prevent the normal remediation path.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. First rule out an authorization problem. If the task also shows HTTP 403, correct the download token and wait for repository synchronization before changing patch policy.
  2. Confirm that the image or patch actually requires standard remediation and a reboot rather than a live-patch-compatible operation.
  3. For an approved standard-remediation window, disable the enforcement setting as directed by the applicable Broadcom procedure, then run the normal maintenance-mode workflow.
  4. After remediation and reboot, restore the organization’s intended Live Patch policy and verify compliance.

Do not disable a protection policy merely to bypass an unrelated network, CRC, or storage error. The setting is relevant only when the patch’s maintenance requirements conflict with the enforced live-patch mode.

Use a controlled retry after the fix

  1. Preserve evidence: save the original task ID, timestamps, error text, and relevant log excerpts.
  2. Apply one corrective change: refresh the token, repair connectivity, replace the bundle, adjust the version-scoped memory setting, recover the host, resolve the build mismatch, or make workloads evacuable. Avoid changing several unrelated variables at once.
  3. Validate the prerequisite: confirm repository synchronization, DNS reachability, file integrity, available memory, host health, build compatibility, or maintenance-mode admission, depending on the branch.
  4. Retry the same workflow: use the same vLCM/VUM, online, offline, or ISO method unless the diagnosed cause requires a documented alternative such as an offline ZIP or depot-based patch.
  5. Watch each stage: follow the task and the host logs through download, staging, maintenance mode, remediation, reboot, and compliance. A successful download does not prove that staging or reboot will succeed.
  6. Confirm the result: verify that the host reports the expected build and compliance state in vCenter and that workloads, networking, storage, and management connectivity return normally.

If the exact error signature does not match the cases above, or the same signature persists after the scoped correction, collect host and vCenter support bundles and use Broadcom support or your organization’s VMware support process. Include the original and retry timestamps, versions/builds, patch source, task IDs, and the changes made between attempts.

Choose the remediation path by risk, not by habit

The following comparison keeps the decision tied to the evidence available in the task and logs.

Observed condition Preferred first action Operational impact Do not substitute
403, Not Entitled, invalid or expired token Generate and configure a token entitled for the required release; resynchronize the repository. Usually limited to credential and synchronization work. Do not change firewall or DNS settings as the first response.
Name-resolution failure, timeout, or patch-store download error Check host-to-vCenter and depot connectivity, DNS, proxy, and the required firewall paths. May require network changes and a synchronization delay. Do not replace a valid bundle until transport is working.
Bad CRC-32 in an offline ZIP/VIB Obtain a fresh copy and restage it. Requires a new transfer; no host rebuild normally needed. Do not keep retrying the corrupted file.
secureMount status 255 in the documented ESXi 8.0.3+ scope Apply the article’s exact resource-group memory procedure, then retry. Version-sensitive host configuration change. Do not apply the procedure universally.
Output-buffer or metadata-memory exhaustion during online profile work Free memory in maintenance mode, use an offline ZIP, use Lifecycle Manager, or reboot if necessary. May require evacuation or downtime. Do not confuse it with secureMount or locker corruption.
Locker purge error with exit status 15 Back up/document settings and follow the rebuild or reinstall recovery path. Highest impact; host recovery and workload planning required. Do not treat it as a transient download failure.
Target ISO build lower than installed build Choose a compatible target and use a depot workflow for the cited ESXi 8.x patch case. Requires image selection, not immediate host changes. Do not use a patch ISO to downgrade.
Maintenance-mode admission failure Enable evacuation through DRS, migrate manually, or schedule workload downtime. VM migration, shutdown, or suspension may be required. Do not repeatedly restart remediation while workloads block admission.
Enforce Live Patch conflicts with a rebooting patch Correct any token issue, then disable enforcement for approved standard remediation and restore policy afterward. Policy change plus planned reboot. Do not disable Live Patch for unrelated errors.

Prevent the next failed patch

  • Record installed and target builds in the change plan and reject a target that is lower than the intended baseline.
  • Test repository synchronization and token entitlement before the maintenance window, not after the host has entered remediation.
  • Keep a fresh, validated copy of every offline ZIP/VIB and retain its original filename and release information.
  • Check DNS, routing, proxy, and firewall reachability from both vCenter and the ESXi hosts that must download content.
  • Pre-plan DRS evacuation or manual migration, including workloads that use passthrough, vGPU, local media, or pinned storage.
  • Reserve a recovery window for a host rebuild when local-storage corruption is suspected; document host settings before the window begins.
  • For version-sensitive workarounds, verify the exact ESXi and vCenter versions against the applicable Broadcom article before changing a resource limit or Live Patch policy.
  • Attach the task details, log paths, timestamps, and final build/compliance state to the change record so a future failure can be compared with a known-good run.
