Do not choose a release date by counting open tickets. Name one release candidate, identify failures that can stop players or platform approval, and rank every other issue by impact, reach, workaround quality, fix risk, and time remaining. Close or explicitly mitigate crashes, data loss, progression blockers, broken input, save/load failures, entitlement problems, required-content gaps, and certification failures before launch. Then retest the candidate and keep a known-good build available.
Why an open-bug count is a poor ship criterion
“Zero bugs” is not a realistic launch condition, and a low ticket count does not prove that a game is ready. A single reproducible save-corruption defect can be more dangerous than dozens of cosmetic issues. Conversely, a harmless visual glitch may not justify replacing a stable release candidate the day before launch.
The useful question is whether the named build is safe on the paths players and storefronts require. Those paths usually include first launch, onboarding, controls, the core gameplay loop, progression, saving and loading, settings, purchases or entitlements, achievements, online services when applicable, and recovery after interruption. Judge the remaining defects against those paths rather than against an arbitrary number of unresolved reports.

Document the decision instead of hiding the uncertainty.

Freeze and identify one release candidate
Triage becomes unreliable when testers and developers discuss different unnamed builds. Create a release-candidate record before the final bug bash and attach every decision to it.
- Assign an immutable identity. Record a semantic version, changelist, commit hash, or equivalent build identifier. Include the platform, architecture, distribution channel, and build date.
- Restrict changes. Route new fixes through a short approval process. A change is allowed only when its player benefit outweighs its regression risk and the team has time to retest it.
- Keep a known-good copy. Preserve the last candidate that passed your smoke and platform checks. Microsoft’s GDC 2025 launch guidance warns that rushing out an untested build for a minor texture or localization issue can introduce worse launch-day defects.
- Record the release state. Note enabled features, backend configuration, content packages, store metadata, and any temporary flags. A “fixed” report that was tested with a different service configuration is not evidence about the candidate.
A launch checklist is a set of passes against this one named build, not a wish list of every improvement the team might make someday.
Capture evidence before assigning priority
A vague report such as “the game sometimes freezes” cannot support a confident ship decision. Require enough context for another tester to reproduce the failure and for a developer to estimate the change safely.
| Record | What to capture | Why it matters |
|---|---|---|
| Build and session | Release-candidate identifier, platform, operating system, hardware, graphics settings, input device, language, network state, and session timestamp | Separates a candidate defect from an environment-specific report and makes a retest repeatable |
| Starting state | Save slot, checkpoint, inventory, quest or level, account or entitlement state, and steps already completed | Progression and save failures often depend on state that is missing from a short video |
| Reproduction steps | Numbered actions from a clean or specified starting state, including timing, restart behavior, and frequency | Deterministic failures can be fixed and verified faster than unconfirmed anecdotes |
| Expected and actual result | What the player should see, what happened instead, and whether the game remains playable | Defines the pass condition and exposes hidden severity such as a soft lock |
| Evidence | Video, screenshots, logs, crash dumps, console output, or save files where available | Shows the failure boundary and helps distinguish a crash, hang, rendering fault, or service error |
| Player impact | Lost progress, blocked objective, unusable control, misleading feedback, performance degradation, or cosmetic difference | Provides the basis for severity rather than relying on the reporter’s label |
| Disposition history | Severity, priority, owner, linked change, retest result, date, and resolution notes | Creates an auditable chain from report to ship decision |
Use one report per distinct failure. Link duplicates to a canonical report, but do not merge unrelated symptoms just to reduce the visible count.

Separate severity from priority
Severity describes how badly a failure harms the player or the system. Priority describes when the team should act. Keep them as separate fields: a severe issue may be rare and difficult to change safely, while a moderate issue may deserve immediate work because it affects every new player.
Severity levels for an indie launch
| Severity | Typical evidence | Default launch treatment |
|---|---|---|
| Blocker | Crash on launch, hang, data loss or save corruption, progression dead end, unrecoverable soft lock, broken essential input, missing required content, payment or entitlement failure, or a platform-certification failure | Fix and retest before release, or document an approved mitigation that genuinely protects affected players |
| High | Core loop cannot be completed reliably, severe performance degradation, a major feature is unusable, or a common route strands players even though a workaround exists | Normally fix before launch; accept only with strong evidence that the workaround is discoverable and safe |
| Medium | Important feature behaves incorrectly but progression continues, intermittent visual or audio faults, or a substantial platform-specific inconvenience | Schedule according to reach, frequency, and fix risk; include a player-facing note when useful |
| Low | Cosmetic alignment, minor text issue, rare animation mismatch, or polish defect with no effect on understanding or progress | Patch later when the change can be tested without destabilizing the candidate |
Severity is not a synonym for “annoying.” A loud but recoverable audio pop may be less severe than a silent failure to save. Record the consequence, not the emotional reaction to it.
Priority factors
- Reach: Does it affect every player, one platform, a particular hardware class, or a rare edge case?
- Frequency: Does it happen on every attempt, after a common sequence, or only under unusual timing?
- Critical-path position: Is it in launch, onboarding, the first hour, the main progression route, save/load, purchase flow, or optional content?
- Discoverability: Will players know what to do, or will the defect look like their own mistake?
- Workaround quality: Can players continue without losing progress, restarting a long section, or understanding the game incorrectly?
- Fix risk and regression surface: How much code, content, platform integration, or save format will change?
- Evidence quality: Is the failure reproducible on the candidate, supported by logs, and confirmed by more than one session?
- Platform exposure: Does it fail a required validation, storefront rule, accessibility expectation, or entitlement check?
- Time remaining: Can the team implement, review, package, and retest the change before the submission or release cutoff?
When two reports have similar severity, schedule the one with greater reach and a safer, faster fix. When a severe edge case competes with a release-blocking crash, the crash normally wins, but preserve the edge-case evidence and make the trade-off explicit.

Startup and first-run blockers
- The executable crashes, hangs, or presents an unrecoverable error before the title screen.
- Required files, shaders, scenes, language packs, or downloadable content are missing.
- Input cannot be accepted, remapped controls do not work, or a required controller and keyboard path is unusable.
- First-run setup loops, loses settings, or leaves the player with no understandable way to continue.
Progression and save blockers
- A required objective cannot complete, a door or trigger never activates, or a mission state becomes impossible after a legitimate action.
- A soft lock leaves the character or menu trapped without a reliable recovery route.
- Saving fails, overwrites the wrong slot, corrupts data, or loads a state that destroys progress.
- Restarting, suspending, disconnecting, or changing levels causes progress to disappear.
Commercial and platform blockers
- A purchase, entitlement, downloadable item, or account state is granted incorrectly or not recognized.
- Required platform features, privacy flows, age gates, achievements, cloud saves, or controller behavior fail validation.
- Basic validation testing finds a failure that the platform requires you to correct before resubmission. Microsoft’s certification guidance treats those failures as pre-submission work, not post-launch polish.
Core-loop and performance blockers
- The principal interaction cannot be performed consistently or feedback makes success impossible to interpret.
- Frame time, memory use, loading, or thermal behavior degrades so severely on a supported target that the core loop is effectively unusable.
- A severe degradation has no practical workaround even though the game technically continues.
Optional collectibles, an isolated animation, and a nonessential localization typo should not outrank these failures unless they expose a larger systemic problem.
Use a time-boxed ranking method
Near a deadline, a transparent scoring worksheet is more useful than arguing from memory. You can use a simple one-to-five scale for each factor, then discuss any report that lands near a decision boundary. The numbers organize judgment; they do not replace it.
| Factor | 1 point | 3 points | 5 points |
|---|---|---|---|
| Player harm | Cosmetic or easily ignored | Meaningful inconvenience or misleading feedback | Crash, data loss, progression failure, or unusable core loop |
| Reach and frequency | Rare edge case on one configuration | Repeatable for a subset or occasional for many | Common or universal on a supported path |
| Critical-path position | Optional content | Important feature or later chapter | Launch, onboarding, controls, save/load, purchase, or main progression |
| Workaround | Obvious and harmless | Possible but costly or unclear | None, or it risks progress |
| Platform exposure | No requirement involved | Platform-specific inconvenience | Validation, certification, storefront, or entitlement failure |
| Fix confidence | Large late change with broad regression risk | Moderate scope and test coverage | Small, isolated, well-understood change |
High harm, reach, critical-path, and platform scores should pull a report forward. Fix confidence is a modifier, not permission to ignore a blocker: a difficult fix still needs an owner, mitigation plan, or explicit no-ship decision. A low-severity defect can rise when it affects the first hour, a marketed feature, or every player. A severe but rare issue may follow a release-blocking crash when changing the candidate would create greater overall risk.
Run focused playtests instead of one unfocused bug bash
A bug bash is useful for breadth: give a group a stable build, a short mission or test charter, and a clear way to submit raw feedback. Microsoft describes this as a low-cost way for a group to dive in and play. Do not treat the resulting volume as a leaderboard; convert each useful observation into a reproducible report.

Pair the broad bash with targeted sessions that deliberately exercise failure-prone paths:
- Onboarding: first launch, tutorial prompts, controls, settings, and the first save.
- Main progression: every required objective, checkpoint, transition, boss or finale route, and recovery after death or restart.
- Save and load: manual and automatic saves, multiple slots, full storage, suspend and resume, interrupted writes, and loading older candidate data when supported.
- Input and accessibility: keyboard, controller, remapping, text size, subtitles, color-dependent cues, screen-reader or narration paths where promised, and focus order in menus.
- Performance: supported minimum hardware, long sessions, heavy scenes, loading transitions, resolution changes, and graphics presets.
- Connectivity and entitlements: offline startup, reconnect, account changes, purchase restoration, downloadable content, and service outages when those systems are part of the release.
- Platform behaviors: achievements, cloud or console suspend, notifications, parental or age flows, and required error messages.
Controlled distribution can help you gather feedback from external players. Steam Playtest, for example, supports limited access and lets teams collect reports through community forums, chat communities, bug-tracking software, or a website. Regardless of channel, include the candidate identifier in the submission form so feedback from an older build does not distort the ship decision.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Verify each fix on the named candidate
Changing a ticket to “fixed” is not verification. Use the same failure path that established the report, then test the surrounding system.
Recommended Free Tools
- Reproduce the original failure on the current candidate and preserve the evidence.
- Apply the smallest reasonable change, review it, and record the linked commit or package.
- Build and install the exact candidate variant that will be submitted or shipped.
- Repeat the original steps from the same state. Confirm the expected result, not merely the absence of a crash.
- Run a focused smoke pass around the changed system: adjacent quests, menus, save operations, input modes, content transitions, and error handling.
- Run regression checks for the critical paths and any platform affected by the change.
- Record tester, hardware or configuration, candidate identifier, date, result, and evidence. Reopen the report if the failure remains, is intermittent, or has moved to another state.
After a cluster of fixes, repeat a broader smoke pass. A change that is individually correct can still break packaging, loading order, save compatibility, localization, or another platform.

Certification and storefront checks are release work
Platform validation is not a final paperwork step. Run the required checks against the release build early enough to correct failures and submit again. Microsoft’s guidance specifically recommends clearing certification with the release build before launch and fixing failures found in basic validation before resubmission.
Maintain a checklist for each supported platform covering installation, first launch, suspend and resume, controller and keyboard behavior, account and entitlement states, network loss, error messaging, achievements, cloud or local saves, privacy and age flows, and required metadata. Mark an item passed only on the candidate identifier recorded in the checklist. If a platform requirement cannot be met, treat the release as blocked unless the platform owner has accepted a documented exception.
Decide what can wait for a patch
An issue is a reasonable post-launch candidate when all of these conditions hold:
The Tool Desk
Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →- It does not crash, corrupt saves, lose purchases, block required progression, or invalidate a platform submission.
- It affects optional content or presentation more than the first-run and core-loop experience.
- Players have an obvious, safe workaround, or the defect is unlikely to be encountered.
- The fix would touch a broad or fragile system late in the cycle.
- The report is documented with a candidate build, impact, owner, and planned verification.
Do not use “we can patch it later” for a failure that strands players who may never receive the patch, prevents a download or purchase, or makes the first session appear broken. If you ship with a known issue, prepare a concise player-facing workaround and support response, and monitor whether the workaround actually works.
Example: choosing between four late reports
| Report | Evidence | Decision | Reason |
|---|---|---|---|
| Crash when opening the game on a supported operating-system version | Reproduces every time on the release candidate | Block launch | Players cannot reach the title screen; certification and first-run risk are direct |
| Save occasionally fails after a long session on one supported hardware class | Reproduces twice with logs; reload loses recent progress | Block launch or remove the affected path with an approved mitigation | Data loss outweighs the limited hardware reach |
| Subtitle line is clipped in an optional cutscene | Always visible in one language; gameplay continues | Patch if the correction is not isolated and fully retested | Presentation defect with no progression or comprehension impact in the tested context |
| Rare animation pops during an optional emote | One report, not reproduced on the candidate | Investigate after blockers; do not destabilize the build | Low evidence, low reach, and low player harm |
The table illustrates why severity and priority cannot be reduced to a single “bug count.” The save failure outranks the subtitle issue even though it affects fewer players, while the unreproduced animation report should not trigger an untested last-minute build.
Make the final ship call
Before approving release, the owner of the launch decision should be able to answer “yes” to each question:
- Is the candidate uniquely identified and archived?
- Are crashes, hangs, data loss, save corruption, progression dead ends, essential-input failures, required-content gaps, entitlement failures, and certification blockers closed or explicitly mitigated?
- Have the main paths been exercised on every supported platform and configuration class?
- Does every accepted fix have a reproduction and retest result on this candidate?
- Did the team run smoke and regression passes after the final changes?
- Are remaining issues documented with severity, priority, workaround, owner, and patch plan?
- Is the known-good build available if a late change fails validation?
If any answer is “no,” either continue the focused work or make a conscious no-ship decision. Do not exchange a validated candidate for an untested polish build merely because its change list is shorter or its screenshots look better.
