Track every M&E job from estimate to closeout in a single project record that connects labour time, materials, subcontractor bills, travel, other expenses and revenue. Compare those actuals with the estimate while work is underway, then review the final margin by job. This gives an owner or project manager an early warning when labour is running over plan and produces reliable cost data for the next quotation.
In this guide, M&E means mechanical and electrical contracting. The same method also works for service and field-work businesses, but the exact screens and available reports depend on the accounting or field-service product, plan and country.
What you need to track on an M&E job
Project tracking and job costing are related, but they answer different questions. General project tracking records time, billing and broad costs. Job costing assigns direct costs to a particular job and compares them with the original estimate so you can measure profitability. A useful record links the job’s revenue to the costs that created it.
Core cost and revenue categories
| Category | What to capture | Why it matters |
|---|---|---|
| Labour | Technician, engineer or crew hours multiplied by the chosen cost rate; include role or labour class. | Shows whether productive hours and labour spend are within the estimate. |
| Materials | Equipment, cable, pipe, fittings, consumables and other items bought for the job. | Reveals purchasing variance and whether the quoted material markup is being achieved. |
| Subcontractors | Invoices and approved commitments from specialist contractors. | Keeps outsourced work with the job that incurred it instead of burying it in overhead. |
| Travel and field expenses | Travel, mileage, accommodation, permits and similar job expenses. | Prevents apparently profitable work from losing money through unpriced field effort. |
| Contingency or scope allowance | An explicit allowance for uncertain access, design development or other foreseeable scope risk. | Makes the estimate’s risk visible rather than confusing a planned allowance with an overrun. |
| Revenue | Contract value, approved variations, progress invoices and other billable amounts. | Provides the denominator for gross margin and shows whether work has been billed. |
Some systems also allocate overhead to a job. Do not assume that a displayed margin includes every office, insurance or management cost: products use different definitions and settings. Decide which costs are direct, which are allocated overhead and which are excluded, and document that policy for anyone reading the report.

Create a stable job record before work starts
Start with one project or job record per contract, work order or service engagement. Give it a stable identifier that appears on timesheets, purchase orders, supplier bills and invoices. If a large contract contains distinct phases, sites or disciplines, use a parent project with consistent sub-project or category codes rather than creating ad-hoc names.
- Define the job identity. Enter the customer, site, contract or work-order number, start and expected completion dates, project manager and billing arrangement.
- Load the estimate or budget. Break the estimate into the same categories you intend to measure: labour by role, materials, subcontractors, travel and contingency. Include material markup and any planned allowances in the estimate, as recommended in the contractor estimating guidance from Zoho FSM.
- Set the reporting dimensions. Choose the categories, phases, cost codes or departments needed for management reporting. Sage 300 documentation describes tracking revenues, costs, progress and profitability at contract, project and category levels; your product may use different labels.
- Set permissions and ownership. Decide who can create jobs, approve time, post bills, change estimates and close a project. Restrict estimate changes so an overrun cannot be hidden by silently increasing the baseline.
- Tell the field team the identifier. Put the job code on the mobile time-entry form, purchase-order template and expense policy. A cost that cannot be matched to a job should go to an exception queue, not a generic project.
Capture labour costs: estimated rates versus payroll actuals
Labour is usually the largest controllable cost in an M&E job, so require every technician and crew member to record time against the specific project and, where useful, a phase or task. Record regular, overtime, travel and non-productive hours separately if your estimate distinguishes them.
Two legitimate labour-cost methods
| Method | How it works | Strength | Limitation |
|---|---|---|---|
| Estimated hourly cost | A fixed employee rate is multiplied by hours entered on the project. The rate can be configured to include selected overhead outside payroll. | Gives an in-progress cost quickly, before a payroll run. | It is a provisional rate and may be less accurate than the eventual payroll cost. |
| Payroll-linked cost | Wages and other direct payroll costs, such as payroll taxes and workers’ compensation, are posted to the project after payroll is processed. | Reflects the payroll expenses actually posted for the period. | Project cost visibility is delayed until payroll runs and the integration posts the entries. |
QuickBooks documentation describes both approaches for project labour costing. Treat them as a choice about visibility timing as well as accuracy: an estimated rate helps you steer a live job, while a payroll-linked amount supplies the posted cost later. Confirm how your organisation configures taxes, insurance, benefits and overhead, and how the product handles overtime and different employee rates. These settings are business and jurisdiction decisions, not universal accounting rules.

A practical time-entry procedure
- Open the timesheet or mobile time screen and select the exact job identifier.
- Select the phase, cost code or service activity if your estimate is that detailed.
- Enter start and finish times or total hours, separating travel and site work where they have different rates.
- Add a concise description of the work completed and note any variation or rework.
- Submit the entry for supervisor approval before the period closes.
- Review unapproved or unassigned entries daily; correct them while the technician still remembers the job.
Do not mix a technician’s hours between projects simply because the same customer has several sites. Split the time so each job’s margin remains meaningful.
Assign materials, bills and other expenses as they occur
Post a purchase, supplier bill or expense to the job when it is incurred, not at month-end from memory. Xero’s project guidance describes assigning project expenses, bills and time entries to individual projects, while its job-costing explanation includes subcontractor invoices among job-cost inputs.
- Use the job code on purchasing documents. Require purchase orders and supplier invoices to carry the project identifier and, where relevant, a phase or cost code.
- Record committed and received costs separately. A purchase order can warn that the estimate is being consumed before the final invoice arrives; only post an actual cost when your accounting policy recognises it.
- Attach evidence. Link the supplier invoice, receipt, delivery note or expense claim to the transaction so an unusual cost can be investigated without searching email.
- Record travel and field expenses. Include mileage, accommodation, parking, permits and other allowable expenses. Field-service estimates should show these explicitly rather than assuming they disappear into a general labour rate.
- Handle variations visibly. Create an approved change or variation with its own revenue and cost allowance. Do not overwrite the original estimate; preserve the baseline for variance analysis.
- Accrue material or subcontractor costs when appropriate. If work is complete but an invoice has not arrived, follow your accountant’s accrual process so the live margin is not overstated.
Compare estimate, budget and actual cost during delivery
Run an estimate-to-actual view while the job is active and again at closeout. The essential comparison is not only total cost: inspect the categories and phases that are consuming the allowance.

| Measure | Calculation or question | Management use |
|---|---|---|
| Cost variance | Actual cost minus estimated cost for the same category or phase. | A positive result identifies an overrun; a negative result may indicate underspend or missing postings. |
| Cost-to-budget percentage | Actual cost divided by budgeted cost, expressed as a percentage. | Shows how much of an allowance has been consumed even when phases have different values. |
| Revenue variance | Actual or contracted revenue compared with the approved estimate and variations. | Separates a cost problem from a billing or scope-change problem. |
| Gross profit | Recognised project revenue minus the costs included in your job-cost policy. | Shows the money left before any excluded overhead. |
| Gross margin percentage | Gross profit divided by project revenue, multiplied by 100. | Allows jobs of different sizes to be compared, provided the cost definition is consistent. |
Review both dollars and percentages. A small percentage variance on a very large equipment package can matter more than a large percentage variance on a minor consumable line. Investigate a sudden improvement as well as a decline: it can signal unposted bills, missing hours or an estimate that was changed without approval.

- Daily: check that the previous day’s time and field expenses have a job code.
- Weekly: compare labour hours, material commitments and subcontractor costs with the estimate by phase; record the cause and owner for each material variance.
- At progress billing: reconcile approved variations, costs incurred and revenue billed before issuing the next application or invoice.
- At closeout: post remaining bills and accrual reversals, confirm all hours are approved, and lock the final estimate and actual-cost report.
Read project profitability without misleading yourself
A project profitability report should show revenue, labour, materials, subcontractors and other included expenses for each job. If the system supports category-level profitability, use it to find whether the problem is hours, purchasing, subcontracting, travel or pricing. Sage 300 documentation describes profitability analysis at project and category levels; Intuit describes project profitability views and reports in QuickBooks.
Label every report with its cost basis. For example, “gross margin before allocated office overhead” is more useful than a bare “margin” label. If payroll costs arrive after the period, mark the current report as provisional or use the configured estimated hourly rate until payroll posts. Never compare one job using payroll actuals with another using a rate that includes additional overhead without explaining the difference.

Illustrative calculation
Suppose an approved job estimate contains labour, materials, subcontractors and travel. During delivery, the system shows actual labour of 420 hours at the configured cost rate, materials and subcontractor bills posted to the job, and approved variation revenue. Add those actual costs, subtract the total from recognised revenue, and divide by recognised revenue to obtain the current gross margin percentage. The arithmetic is straightforward; the management value comes from ensuring every amount belongs to the same job, period and cost definition.
Software capabilities to evaluate
The following products are documented examples of capabilities relevant to consolidating project costs. Their descriptions come from vendor documentation, not an independent head-to-head test. Features, names, plans and regional availability can change, so verify the current edition before purchase.
| Product documentation | Capabilities described | Questions to verify |
|---|---|---|
| QuickBooks Online (Intuit) | Project timesheets, hourly labour costs or payroll expenses, and project profitability views and reports. | Which payroll components are included, when do entries post, and is the required project functionality available in your country and plan? |
| Xero Projects | Project time, expenses, bills, estimates, actual-versus-estimate tracking and job-costing guidance. | Can your team assign every bill and expense to the correct project, and which margin categories are included? |
| Zoho FSM | Field-service estimating guidance covering labour by role, marked-up materials, travel and scope contingencies. | Does the field workflow post approved time and expenses into your accounting system with the detail you need? |
| Sage 300 Project and Job Costing | Project and job estimates, budgets, revenues, costs, progress monitoring and profitability at contract, project and category levels. | Which functions are included under your purchase agreement, and how will field time and supplier bills enter the project ledger? |
Use these evaluation axes in a demonstration:
- Can each worker enter time against a specific project and phase?
- Can bills, receipts, purchase orders and subcontractor invoices be assigned to that project?
- Does labour cost use payroll expenses, a configurable hourly rate, or both, and when does each appear?
- Can managers compare actual costs with estimates or budgets while work is in progress?
- Can reports show profitability by project and category with a clearly defined cost basis?
- Are the required functions included in the region, currency, payroll connection and product plan you will use?
Common failure modes and fixes
Hours are posted to a generic overhead code
Symptom: the job appears profitable while payroll or utilisation reports show unexplained overhead. Fix: make the project field mandatory, publish a short list of active job codes, and run an unassigned-time exception report every day.

Payroll timing creates a false margin
Symptom: the live report shows little labour cost between payroll runs. Fix: use an approved estimated hourly rate for operational monitoring, label the report provisional, and reconcile it to payroll-linked costs after posting.
Materials arrive without a project reference
Symptom: a supplier bill sits in accounts payable or is allocated to a broad department. Fix: reject or hold invoices lacking a job code, then have the buyer confirm the correct project and phase before approval.
Scope changes overwrite the baseline
Symptom: the estimate appears to match actuals, but the original quotation cannot be audited. Fix: retain the original estimate and record each approved variation as separate revenue and cost allowance.
Recommended Free Tools
Different reports use different margin definitions
Symptom: accounting, operations and sales quote conflicting margins for the same job. Fix: publish the included categories and overhead policy beside every dashboard, and use one agreed report for job reviews.
Unbilled work is mistaken for a loss
Symptom: costs are posted but progress revenue or an approved variation has not been billed or recognised. Fix: reconcile delivery progress, contract terms and billing status before changing the estimate or blaming production.
Closeout and continuous improvement
- Confirm that all technician and subcontractor time is approved and assigned.
- Post outstanding supplier bills, expense claims and required accruals.
- Reconcile materials issued, returned or left in stock against the job record.
- Confirm contract revenue, approved variations and final billing.
- Run the final estimate-versus-actual and profitability reports by category.
- Record the causes of material variances, such as access delays, design changes, rework, purchasing price changes or underestimated hours.
- Lock or archive the job according to your accounting policy.
- Feed actual labour hours, material quantities, subcontractor rates and travel experience into the next estimate instead of relying only on the original assumptions.
This final step turns job costing into a learning system. Xero’s job-costing guidance specifically describes using completed-job information to understand profitability and inform future quotes. Keep the historical estimate, approved changes and final actuals together so an estimator can distinguish a pricing mistake from a one-off event.
Quick Recap
A concise implementation checklist
- Create one stable project record before mobilisation.
