Test the migration in an isolated green environment that is built repeatably, loaded with representative privacy-safe data, kept current through change data capture (CDC) or equivalent replication, and exercised with real application traffic before production clients move. A safe cutover also requires explicit integrity and performance gates, a rehearsed switch, verified backups, and a rollback or fail-forward path for writes made after the switch.

What the test must prove before cutover

A migration is ready only when you can show more than a successful copy. The target database must be reproducible, complete, internally consistent, compatible with every client, fast enough under realistic load, and recoverable if the switch exposes a defect.

  • Build repeatability: the schema and database configuration can be recreated from version-controlled scripts without manual fixes.
  • Data correctness: tables, partitions, rows, keys, constraints, indexes, sequences, timestamps, encodings, and important aggregates match the source after documented transformations.
  • Client behavior: reads, writes, transactions, reports, jobs, permissions, and error handling work against the target, not merely against an administrative query tool.
  • Operational performance: representative queries and peak concurrency stay within agreed latency, throughput, resource, lock-wait, and error budgets.
  • Cutover recoverability: replication is healthy, backups are restorable, traffic switching is rehearsed, and the team knows when to redirect, restore, or fail forward.

Google Cloud’s Architecture Center states that clients should be tested before production access is enabled and cautions that data-level testing does not replace client-level testing. Treat those as separate evidence streams.

Build an isolated target (green) environment

Do not use the production target as the first place to discover migration defects. Create a green environment with the same database engine family, major version, extensions, collation and time-zone rules, authentication model, network path, and relevant parameter settings planned for production. Keep the current system as the blue environment.

  1. Define the production shape. Record engine and version, topology, storage class, partitioning, extensions, connection limits, replicas, scheduled jobs, encryption settings, and maintenance windows. Mark any intentional difference in the test plan.
  2. Provision from automation. Create the database, roles, grants, network policy, monitoring, and parameter groups through infrastructure or migration code. A hand-built target cannot prove that the production build is repeatable.
  3. Capture a baseline. Before loading data, record source schema version, table and partition counts, row counts, sequence or identity values, index definitions, constraint status, representative query timings, and business totals.
  4. Test two starting states. Run the installation scripts against an empty database to expose dependency-order and missing-object errors. Then run them against a copy at the latest production schema to expose non-idempotent statements, unsafe alters, and upgrade-order problems.
  5. Reset and repeat. Destroy or clean the target and execute the build again. A second successful run is evidence that the procedure, rather than an operator’s memory, produced the result.
  6. Separate test credentials. Use credentials and keys that cannot write to the live source accidentally. Verify that application roles have only the permissions they need on green.

Google Cloud recommends that target schema creation be repeatable, ideally through installation scripts held in a code-management system. Store the exact script revision used for every rehearsal.

Recreate and validate the schema

Schema validation is more than checking whether tables exist. Compare the source and target definitions with a schema diff generated by your database tooling, then inspect the differences that are intentional.

Objects and definitions to compare

  • Tables, views, materialized views, partitions, sequences or identity generators, temporary-object policies, and extensions.
  • Column data types, lengths, precision, default expressions, generated columns, nullability, and time-zone behavior.
  • Primary keys, unique constraints, foreign keys, check constraints, exclusion constraints, and deferrable settings.
  • Indexes, included columns, sort order, fill factors, clustering, and index validity status.
  • Triggers, stored procedures, functions, event schedules, row-level security policies, and grants.
  • Character encoding, collation, case-sensitivity rules, and connection-level settings that affect comparisons or sorting.

Run schema checks after every migration revision and again after the final rehearsal. A target that is structurally different can produce correct-looking counts while returning different query results.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Useful engine-neutral data checks

Adapt the syntax to your engine and run the same check on both sides. For very large tables, use partition-level or chunked comparisons rather than a single transaction that holds locks for hours.

SELECT COUNT(*) AS row_count FROM schema_name.table_name;
SELECT MIN(updated_at), MAX(updated_at), SUM(amount) FROM schema_name.orders;

For stronger checks, calculate a deterministic digest over a stable key and normalized column representation, or compare sorted key ranges in batches. Document excluded columns such as volatile audit timestamps and explain every expected difference caused by a transformation.

Load representative, privacy-safe data

A tiny development fixture cannot reveal skew, hot partitions, long text values, orphaned records, sparse nullable columns, or large-object behavior. Use a production-shaped sample that preserves distributions and relationships without exposing personal or confidential data.

  • Include high-volume and low-volume tenants, old and recent records, empty and nearly full partitions, and boundary dates.
  • Preserve parent-child relationships so foreign-key and authorization tests exercise realistic paths.
  • Mask, tokenize, synthesize, or irreversibly redact sensitive values before the dataset leaves its approved boundary.
  • Keep enough history to test retention jobs, reports, backfills, and index or partition maintenance.
  • Record the extraction time and source position so reviewers know which changes occurred after the snapshot.

After loading, compare table and partition counts, row counts, key distributions, null rates, representative aggregates, and maximum field sizes. Account for deliberate transformations instead of demanding byte-for-byte equality where the migration changes representation.

Validate data integrity at multiple levels

Use independent checks so one defective export cannot make every test appear to pass. Run them before CDC begins, after the target catches up, and immediately before the switch.

Check What it detects How to interpret a difference
Table and partition counts Missing or extra objects and incomplete partition creation Investigate inventory or filtering errors; an intentional archive exclusion must be documented.
Row counts by table and key range Truncated batches, duplicate loads, and skipped ranges Reconcile deletes, filters, and in-flight changes before retrying.
Primary and unique keys Duplicates, collisions, and sequence misalignment Stop the migration until collisions and next-value behavior are explained.
Foreign keys and orphan scans Load-order defects and missing parent rows Check deferred constraints, filtered exports, and CDC ordering.
Nullability and type distributions Truncation, coercion, default-value, and encoding problems Compare rejected rows and conversion logs; do not silently coerce.
Indexes and constraints Missing performance structures or unenforced rules Verify validity and enforcement, not just catalog presence.
Sequences or identity values New inserts that collide after cutover Advance generators beyond the highest target key and test concurrent inserts.
Checksums or deterministic hashes Value changes that counts miss Normalize documented transformations and compare by stable key or chunk.
Business aggregates Silent omissions that technical checks overlook Reconcile totals by tenant, day, status, currency, or other domain dimensions.

Compare the source and target at a known replication position. Otherwise a row-count difference may simply be a legitimate insert or delete that happened while the comparison ran.

Exercise every application path against green

Point a test or staging version of each client at the target. Google Cloud explicitly notes that data-level testing does not replace testing on the client level.

Functional paths

  • Read detail and list pages, search, sorting, pagination, exports, and reports.
  • Create, update, and delete operations, including retries and duplicate-submission behavior.
  • Multi-statement transactions, rollback on error, isolation levels, and deadlock handling.
  • Batch imports, bulk updates, background workers, scheduled jobs, queues, and webhooks.
  • Authentication, authorization, tenant isolation, row-level security, and administrative workflows.
  • Validation failures, timeouts, constraint errors, connection drops, and partial downstream outages.

Run contract tests for every service that uses the database. Verify parameter binding, date and numeric handling, generated keys, pagination order, and transaction boundaries. Test old and new application versions concurrently when the rollout requires overlap.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Read-only production-shaped testing

Google Cloud describes starting test clients in read-only mode against target databases before switching clients. This lets you compare real query results and rendering while preventing accidental writes. Add write tests only after isolation, permissions, and cleanup procedures are proven.

Measure performance and concurrency

Replay a representative workload in green, including peak concurrency and the heaviest scheduled jobs. Cloud SQL guidance calls for workload validation before switchover; do not substitute a single developer query for that exercise.

Measure Compare Gate example
Latency Median and tail latency for critical reads and writes Must remain within the agreed service-level objective (SLO).
Throughput Requests, transactions, rows, or jobs completed per second Must sustain the expected peak with headroom.
Lock waits and deadlocks Wait time, blocked sessions, deadlock count No new recurring contention pattern.
CPU, memory, and I/O Utilization and saturation under the same workload No resource remains at a sustained unsafe level.
Connections Pool usage, refused connections, reconnect rate Peak demand stays below configured and provider limits.
Errors Database, driver, application, and timeout rates No unexplained increase over the blue baseline.

Warm caches and cold caches can produce different results, so label each run. Include failover or replica behavior if clients depend on it. Capture query plans for material regressions and verify that statistics, indexes, and partition pruning are present on green.

Verify snapshot loading and CDC

Near-zero-downtime migrations usually take an initial snapshot while the source remains operational, then apply inserts, updates, and deletes captured afterward. Test both phases independently and together.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Record the source position at which the snapshot is consistent.
  2. Reconcile the snapshot before enabling change capture.
  3. Generate controlled inserts, updates, and deletes on representative tables.
  4. Confirm CDC applies each operation once, in the required order, and preserves transaction semantics where promised.
  5. Measure end-to-end lag during normal and peak change rates, including a burst test.
  6. Stop or drain source changes according to the migration design and verify that the target reaches the cutover position.

Monitor unapplied events, retries, rejected records, schema-change handling, dead-letter queues, and checkpoints. A green database that is complete but several minutes behind is not ready unless the cutover plan explicitly tolerates that loss or delay.

Keep schema changes backward compatible

During overlap, old and new application versions may issue different queries. Prefer an expand-and-contract sequence:

  1. Add nullable columns, new tables, or compatible indexes first.
  2. Deploy code that can read both old and new representations.
  3. Backfill in controlled batches while monitoring locks and replication.
  4. Switch writes or reads only after both versions understand the new shape.
  5. Remove old columns or constraints after the rollback window closes.

AWS guidance recommends decoupling schema and code changes and warns that non-compatible changes can create replication conflicts. Treat column renames, type narrowing, dropped defaults, changed collations, and constraint enforcement as compatibility events requiring their own rehearsal.

Rehearse the exact cutover

Perform a timed dress rehearsal in a lower environment with the same runbook and operators. The goal is to discover coordination and connection problems, not merely to prove that a database can start.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Announce the change freeze and stop or pause jobs that could create uncontrolled writes.
  2. Confirm backup completion, replication health, lag, open transactions, and the final source position.
  3. Drain application connections and verify that pools reconnect correctly.
  4. Apply the planned DNS, proxy, service-discovery, or feature-flag change.
  5. Rotate or activate credentials and confirm grants on the target.
  6. Run smoke tests for login, a read, a write, a transaction, a report, and a background job.
  7. Check dashboards, alerts, queue depth, error rates, latency, and business counters.
  8. Record elapsed time for every step and assign one decision owner for go, hold, and rollback.

AWS RDS documentation recommends thoroughly testing resources in the green environment and choosing a low-traffic period. Its documented default switchover timeout is 300 seconds (five minutes), but that is a product-specific service default, not a universal migration benchmark; verify the setting for the service and configuration you use.

Set explicit go/no-go gates

Write the gates into the change record before the window begins. A verbal “looks good” is not a control.

  • All required tables, partitions, constraints, indexes, sequences, and business aggregates reconcile.
  • CDC is applying inserts, updates, and deletes without unexplained errors, and lag is below the agreed threshold.
  • Backups exist for both environments and a restore has been demonstrated in a lower environment.
  • Critical client smoke tests pass with production-like credentials and connection behavior.
  • Latency, throughput, resource saturation, lock waits, and error rates meet the agreed budgets.
  • No incompatible schema change or untested application version is in the overlap.
  • Named operators have the commands, access, checkpoints, and authority to stop or reverse the change.

Do not switch when any mandatory gate fails. AWS guidance describes rollback as necessary under defined conditions and recommends explicit rollback checkpoints and decision ownership.

Design rollback and fail-forward paths

The safe response depends on whether the target accepted new writes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
State at detection Preferred response Critical limitation
No client writes reached green Redirect clients to blue, stop target access, preserve logs, and investigate. Keep the final source backup and migration evidence.
Green accepted writes and blue is still current Stop writes, reconcile target changes, then redirect only after proving blue can receive the required state. Do not assume blue contains target-only rows.
Green accepted writes and blue is stale Use tested reverse replication, fail-forward on green, dual-write reconciliation, or restore from a known-good backup. Every new write must be accounted for; a blind DNS reversal can lose data.
Corruption or unknown scope Freeze writes, preserve both systems, export audit evidence, and restore into an isolated environment for reconciliation. Recovery time depends on backup, restore, and reconciliation procedures.

Keep the old environment available throughout the defined rollback window. AWS recommends restore testing in lower environments; perform that test before the production event, including credential, network, and application reconnection steps.

Observe the bake period after switching

Post-cutover monitoring is part of the test. For the agreed bake period, watch:

  • Application and database error rates, timeout rates, tail latency, and connection health.
  • Replication status, lag, rejected events, retries, and dead-letter queues.
  • CPU, memory, storage, I/O, locks, deadlocks, and connection saturation.
  • Queue depth, scheduled-job completion, report totals, payment or order counters, and other business-level indicators.
  • Data-integrity alerts, unexpected nulls, duplicate keys, missing foreign-key parents, and sequence collisions.

Run the same smoke and reconciliation checks used at cutover. Do not decommission blue, delete backups, or remove reverse-replication capability until the bake criteria pass and the rollback window is formally closed.

Choose an approach using the risk profile

No migration method is universally safest. Compare the options against the downtime target, acceptable data loss, schema compatibility, consistency guarantees, validation depth, operational complexity, and recovery time.

Approach Downtime profile Rollback and data risk Operational burden Best fit
Offline dump and restore Requires a write freeze for export, restore, validation, and switch. Simple if no writes occur on the target; source remains authoritative until cutover. Lower moving parts, but restore duration may be long. Systems with an acceptable maintenance window and straightforward compatibility.
Snapshot plus CDC Short final drain when lag reaches the cutover threshold. Requires ordering, lag monitoring, and a plan for writes made after the switch. Higher; CDC, checkpoints, conflict handling, and observability are mandatory. Large databases or low-downtime objectives.
Dual writes with reconciliation Can reduce a hard switch, but coordination spans application and database layers. Conflicts, partial failures, and divergent validation must be resolved explicitly. High application complexity and careful idempotency design. Transitions where both systems must receive writes temporarily.
Logical or heterogeneous replication Usually low downtime after an initial load. Type, ordering, transaction, and schema differences require detailed checks. High; transformation and conflict rules must be tested. Engine changes, major-version moves, or platform changes.

The right choice is the one whose failure mode your team can detect and recover from within the business’s tolerance.

A practical migration runbook

  1. Plan: define source and target, owners, downtime and data-loss limits, compatibility rules, SLOs, gates, and rollback checkpoints.
  2. Build: provision green from code, apply schema scripts twice, configure monitoring, and lock down credentials.
  3. Load: import a privacy-safe representative dataset and reconcile structural, row-level, and business checks.
  4. Exercise: run client, transaction, job, permission, error, performance, and concurrency tests.
  5. Synchronize: enable CDC or the chosen replication method, generate controlled changes, and measure lag and ordering.
  6. Rehearse: time connection draining, traffic switching, credential changes, smoke tests, observability, and the reversal procedure.
  7. Decide: review every gate with the named decision owner; hold if any mandatory condition is unmet.
  8. Switch: drain source changes, verify the final position, redirect traffic, and run smoke and integrity checks.
  9. Bake: monitor technical and business signals, preserve blue and backups, and close the rollback window only after criteria pass.

Common failures and their fixes

Counts match but reports differ

Check collations, time zones, numeric precision, filters, joins, and transformed values. Compare deterministic hashes and business aggregates by stable dimensions rather than relying on total row counts.

Writes fail only after cutover

Inspect grants, default expressions, sequences, generated columns, triggers, connection parameters, and transaction isolation. Test a real application write with the production role before switching.

CDC lag grows during the rehearsal

Measure source change rate, target apply throughput, network latency, rejected events, locks, and batch sizing. Do not lower the threshold merely to make the gate pass; reduce workload, tune apply capacity, or postpone.

Free tools Windows power users keep installed

Old clients break on the new schema

Restore compatibility with additive changes, deploy a version that understands both shapes, or postpone destructive cleanup. A rollback is unsafe if the old client cannot operate against the target or the old database cannot accept target-era writes.

Rollback appears successful but data is missing

Determine whether green accepted writes. If it did, reconcile every target-only change before sending traffic back, or fail forward using the tested recovery path. Preserve logs and checkpoints instead of overwriting evidence.
