Measure changed work, not tool activity. A team can have high AI usage and still deliver no more useful output, or create enough checking and correction work to erase an apparent time saving. To find out whether AI is improving productivity, define a specific workflow, record a baseline, compare it with a credible counterfactual, and track quality, errors, rework and team outcomes alongside speed.
Adoption metrics (who has access, who uses the tool and how often) explain exposure. Productivity metrics (quality-adjusted output per hour, completion time, error rates, downstream rework and customer results) show whether the work improved. Keep those two classes of measures separate throughout the evaluation.
How do I know if AI is actually making my team more productive?
Start with one clearly bounded task rather than a company-wide usage percentage. Specify where the work starts, where it ends, who performs it and what counts as acceptable quality. Then compare performance before and after access, ideally against workers or teams that did not yet receive access.
A useful primary measure is quality-adjusted output per labor hour: completed work that meets the quality standard, divided by the time spent producing and correcting it. Pair that with task cycle time, error rate, rework, handoffs and a customer or service outcome when those reflect the purpose of the workflow. A faster first draft is not a gain if reviewers spend longer repairing it.

Self-reported time savings and usage frequency are valuable diagnostic signals, but neither proves that the team produced more valuable work. Individual time released from email or drafting may be absorbed by checking, coordination or lower-priority activity.
Adoption is not productivity
What adoption can tell you
- Whether workers received access or training.
- What share used the system during the measurement period.
- How frequently they used it and for which tasks.
- Which roles or experience levels are engaging with it.
These fields establish exposure and help explain variation. They do not show whether the underlying workflow improved. Frequent users may differ systematically from other workers in skill, motivation, workload or task mix, so comparing heavy users with everyone else can create a self-selection error.
What productivity must show
- More acceptable output for the same labor time, or the same output in less time.
- Stable or improved quality against a defined rubric.
- Fewer defects, escalations or avoidable corrections.
- Less downstream rework and smoother handoffs.
- Better customer, service or revenue outcomes where the workflow is meant to affect them.
Keep adoption columns and outcome columns separate in your dashboard. A rise in both is encouraging, but only the outcome measures answer the productivity question.

Write a one-page measurement specification before anyone gets access. This prevents the team from changing the definition of success after seeing early results.
Name the task boundaries
- Start event: the exact trigger, such as a new support ticket, an approved brief or an assigned analysis.
- Finish event: the point at which the deliverable is accepted, sent or closed.
- Actor: the role responsible for production and the roles that review or approve it.
- Exclusions: work that looks similar but has different complexity, risk or service-level requirements.
Set a quality standard
Use a rubric with observable criteria: factual accuracy, policy compliance, completeness, tone, formatting or resolution correctness. Record who scores it, how many samples are reviewed and whether the scorer knows which condition produced the work. If a human review is required, include that review time in the workflow rather than treating it as free.
Choose a primary outcome and guardrails
Select one primary measure that represents the workflow’s purpose, then add guardrails that prevent a speed-only win. For example, a support team might use accepted issues resolved per agent hour as the primary outcome, with quality-audit score, reopen rate, escalation rate and customer satisfaction as guardrails.

- Volume completed during a stated period.
- Active labor time and elapsed cycle time.
- Quality score and error categories.
- Rework minutes, reopenings, escalations and handoffs.
- Relevant customer or service-level results.
- Workforce composition, experience, staffing and demand conditions.
Record dates and sample sizes. A baseline covering an unusually quiet week, a product launch or a staffing shortage may not represent ordinary work. If the workflow is seasonal, compare equivalent periods or model the seasonal effect explicitly.
Use a credible comparison, not just a before-and-after
Performance can change because of demand, staffing, policy, software, training or management attention. A comparison helps separate those effects from AI access.
Random assignment
When practical and ethically acceptable, randomly assign eligible workers or work units to receive access now or later. Randomization balances both measured and unmeasured differences on average. Pre-specify the assignment unit, minimum observation period and how you will handle workers who switch groups.
Phased rollout
If everyone must eventually receive access, deploy it in waves across comparable teams. Keep the order and dates documented, and compare early adopters with teams that have not yet received access while accounting for calendar effects. Do not allow the highest-demand team to be the only early group without recording that difference.

When randomization is impossible, select a group with similar role mix, experience, workload and historical performance. Measure speed and quality together
Use a balanced scorecard rather than a single stopwatch metric.
| Dimension | Example measure | What it reveals |
|---|---|---|
| Throughput | Accepted units per labor hour | Whether more usable work is delivered for the time invested |
| Task time | Median active minutes and elapsed cycle time | Whether production becomes faster, and whether queues or waiting change |
| Quality | Rubric score or pass rate | Whether output still meets the defined standard |
| Errors | Defects, policy violations, reopenings or escalations per unit | Whether apparent speed creates avoidable failures |
| Rework | Correction and review minutes per unit | Whether work is being shifted downstream |
| Customer or service result | Resolution satisfaction, response target or retention measure | Whether internal efficiency improves the outcome customers experience |
| Worker impact | Reported usefulness, friction, cognitive load and workload change | Why results moved and whether the process is sustainable |
Report distributions, not only averages. Median time, the 25th and 75th percentiles, and the tail of high-error cases can reveal a change that an average conceals.
Measure exposure, frequency and task mix
For every participant, distinguish three states: entitled to use the tool, actually used it, and how often it was used. Add the task or workflow in which it was used. A worker may use AI heavily for low-risk drafting and not at all for complex decisions; one overall usage percentage hides that mix.

Usage logs can explain exposure, but they do not replace outcome measurement.
Look for different effects by role and experience
Break results down by role, task type, experience level and meaningful usage level. An overall average can combine a large gain for novices with no gain for experts, or a benefit in drafting with a loss in final review.
A customer-support field experiment by Erik Brynjolfsson, Danielle Li and Lindsey R. Raymond measured a 14% average increase in issues resolved per hour. The larger improvement was among novice and lower-skilled agents, while experienced and highly skilled agents saw minimal impact. The result applies to that specific support deployment and tool; it is not a forecast for every occupation.

Use pre-defined subgroups where possible. If you search dozens of subgroups after the fact, some apparent wins will occur by chance. Treat small subgroup estimates as uncertain and show their sample sizes.
Check whether individual savings become team gains
Team productivity is a workflow property, not the sum of isolated faster tasks. A person who saves 30 minutes on drafting may spend that time checking citations, answering more requests, waiting for an overloaded approver or taking on new coordination work.
Map the complete path from intake to final outcome. Measure queue time, review capacity, handoff delays and rework at each stage. Where the workflow is interdependent, include the receiving team’s workload and service level. A local improvement that creates a bottleneck elsewhere is not a net productivity gain.
What published evidence does—and does not—show
| Evidence | Population and period | Reported result | How to interpret it |
|---|---|---|---|
| Brynjolfsson, Li and Raymond, NBER Working Paper 31161 (2023; revised 2023; published version listed in 2025) | Customer-support agents in a specific deployment | 14% average increase in issues resolved per hour; larger gains for novice and lower-skilled agents | Task- and occupation-specific; experienced and highly skilled agents showed minimal impact |
| NBER listing of a six-month field experiment | 66 firms and 7,137 knowledge workers | In the second half, 80% of treated workers who used the tool reported spending two fewer hours on email weekly | Researchers did not detect shifts in the quantity or composition of individual workers’ tasks from access; the report discloses Microsoft employment for some authors |
| Bick, Blandin and Deming, NBER Working Paper 32966, revised February 2025 | Late-2024 survey of employed people in the United States | 23% used generative AI at work at least once in the prior week; 9% used it every workday; respondents reported savings equal to 1.4% of total work hours | Survey adoption and reported savings, not an independently measured or causal organizational productivity estimate |
| Microsoft Research synthesis, July 2024 | More than a dozen workplace studies | Impact varies by role, function, organization, adoption and utilization | A synthesis, not one pooled effect percentage |
| OECD review, 2025 | Experimental evidence across tasks | Discusses task effects, trust and the role of human expertise | Does not support a universal productivity percentage |
These figures are useful benchmarks for designing questions, not promises about your team. Preserve each study’s population, date, outcome and design when citing it.
A practical evaluation sequence
- Choose one narrow workflow. Document the task, start and finish events, responsible roles and quality standard.
- Set the baseline. Capture volume, labor time, cycle time, quality, errors, rework and relevant customer results before access.
- Choose the comparison design. Prefer random assignment; otherwise use a phased rollout or a matched group and document why it is comparable.
- Pre-register the scorecard. Name the primary outcome, guardrails, subgroup cuts, observation period and minimum sample size before looking at post-rollout results.
- Track exposure separately. Record entitlement, actual use, frequency and task mix. Do not substitute these fields for outcomes.
- Collect the same measures after rollout. Keep definitions and data extraction consistent, and log staffing, demand, policy and software changes.
- Audit quality and rework. Sample completed work, score it with the rubric and include review and correction time.
- Analyze the full workflow. Check handoffs, queues, downstream workload and customer or service outcomes, not just the producer’s task time.
- Report uncertainty. State dates, sample sizes, comparison design, outcome definitions and uncertainty intervals or other meaningful limits.
- Apply the pre-set decision rule. Expand only when the primary outcome improves, quality is stable or better, rework is acceptable and worker or customer impacts remain within agreed limits.
Use context-specific evaluation guidance
NIST’s AI Risk Management Framework says its Measure function uses quantitative, qualitative or mixed-method tools to analyze, assess, benchmark and monitor AI risk and related impacts. That principle fits workplace productivity: combine operational data with interviews or surveys that explain friction, trust, workload and unexpected effects.
NIST’s August 7, 2026 announcement for the initial public draft of its TEVV-Athlon described a goal of “a structured approach for assessing the real-world impact and outcomes of AI systems.” The announcement’s comment period ended October 6, 2026; verify current NIST materials before characterizing the draft’s status. Neither this initiative nor the AI Risk Management Framework prescribes one mandatory productivity metric for every employer.

Common measurement mistakes and fixes
Counting licenses or prompts as output
Problem: Access and prompt volume rise, so the rollout is declared successful.
Fix: Tie the evaluation to accepted work, quality and downstream outcomes.
Using self-reported hours as measured productivity
Problem: Workers say they saved time, but no output or quality change is measured.
Fix: Keep the survey to explain experience, then verify time and outcomes in workflow data.
Measuring only first-draft speed
Problem: Faster drafts create more review, correction or escalation work.
Fix: Include total active time through acceptance and track error and rework rates.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Clear out junk files and repair common Windows errors3Scan for outdated or missing drivers - takes under a minuteComparing volunteers with non-users
Problem: Enthusiastic or highly skilled workers self-select into heavy use.
Fix: Randomize access where feasible, or use a documented phased or matched comparison.
Reporting one average for every role
Problem: Benefits for novices hide negligible effects for experts, or one task offsets another.
Fix: Report role, task, experience and meaningful usage subgroups with sample sizes.
Ignoring system-wide effects
Problem: One person’s time falls while reviewers, approvers or support teams absorb new work.
Fix: Measure the end-to-end workflow, including queues, handoffs and customer results.
Decide when to expand, change or stop
Set the rule before the results arrive. A defensible expansion rule might require a pre-specified improvement in quality-adjusted output per hour, no material deterioration in quality or error rates, acceptable rework and no harmful customer or worker impact. A workflow that improves speed but fails a quality guardrail should be redesigned or stopped, not averaged into a favorable headline.
There is no universal percentage threshold established for every team. The right threshold depends on the value and risk of the task, the cost of checking, the confidence in the comparison and the consequence of errors. State those assumptions with the result so decision-makers can judge whether the evidence is strong enough for their context.
