A compelling product presentation makes the audience the protagonist. Start with a situation they recognize, expose the friction and its consequences, then show—step by step—how the product enables a credible better outcome. Keep one value at the center, connect every feature to that value, prove claims with appropriately sourced evidence, and end with a specific next action.

Put the audience—not the product—at the center

People do not attend a product presentation to admire a feature list. They want to know whether a difficult, expensive, risky or slow situation can improve for them. Your product earns attention by helping the audience make progress.

Use the customer as the protagonist and the product as the enabler. This framing, also described in Motorola Solutions’ storytelling guidance, prevents a common failure: presenting the company’s capabilities before the audience understands why they matter.

Before drafting a slide, write two sentences:

  • The question: What single question must this presentation answer?
  • The takeaway: What one idea should the audience remember an hour later?

For example, a workflow product might answer, “Can our operations team cut approval delays without adding headcount?” The takeaway could be, “The product removes the handoffs that create delay while preserving the controls the team needs.” Any slide that serves a different question or takeaway belongs in another presentation.

Use a situation-to-action story arc

A reliable product story follows this sequence:

Story stage What the audience needs to learn Useful material
Situation How the audience works now and what context matters A familiar workflow, role, environment or trigger event
Challenge Where friction, unmet need or risk appears A bottleneck, handoff, error source or constraint the audience recognizes
Impact Why the challenge deserves attention Audience-relevant cost, delay, risk or customer consequence
Resolution How the product changes the process A feature shown in context, with the steps between problem and outcome visible
Outcome and proof What changes and why the claim is credible A measured customer result, sourced example, demonstration or other appropriate evidence
Next action What the audience should do now A decision, question, trial, workshop, technical review or follow-up meeting

This arc is flexible. A short executive briefing may combine situation and challenge on one slide; a technical evaluation may spend more time on the resolution and proof. OpenStax describes a pitch as a concise overview of the product and the ask, with possible components including the problem-solution narrative, features and value proposition, product-market fit, competition and financial projections. Include only the components that help this audience make its decision.

Open with a recognizable problem and meaningful stakes

Start with the audience’s context

Open with a situation, question or observation that belongs to the audience’s world. Salesforce recommends an evocative “big question” for a product demo and an opening that speaks to the prospect’s industry, problems and goals. A question such as “What if your most common business process took half as many steps to complete?” can create curiosity, but it is only a framing device—not proof that a customer actually achieved that result.

Other effective openings include a short description of a day in the user’s workflow, a decision the audience must make, or a visible contrast between the current process and the desired one. Avoid starting with your company history, a long agenda or a catalog of capabilities.

Describe a challenge the audience will acknowledge

Show how work happens now. Name the roles involved, the handoffs, the tools and the point at which friction appears. If the audience does not recognize the problem, a dramatic claim will weaken trust rather than create urgency.

Use neutral language while establishing the baseline. “A request moves through three queues before an analyst can act” is more useful than “Your old process is broken.” The baseline gives the audience something against which to judge the proposed change.

Make the impact concrete

Explain what the challenge causes: delayed decisions, duplicated work, exposure to error, lost revenue, an avoidable support burden or a poor customer experience. Use a figure only when you can identify what was measured, whose result it was, the timeframe and the conditions. If you have no defensible number, describe the consequence plainly instead of inventing precision.

Show the path from challenge to resolution

A product story becomes credible when the audience can see the intermediate steps. Do not jump from “the process is difficult” to “the product makes it easy.” Demonstrate how the starting state changes.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Restate the starting condition. Show the request, record, task or decision exactly where the audience encounters the problem.
  2. Perform the smallest meaningful action. Choose the interaction that removes the first source of friction.
  3. Explain the causal change. Say what the product did and why that matters to the user’s work.
  4. Continue through the workflow. Show the handoff, approval, analysis or delivery step that previously created delay.
  5. Return to the desired outcome. Display the state the audience cares about: a completed request, a decision-ready report, a controlled deployment or another defined result.

Gabe Sumner, Salesforce’s director of technical product marketing, captured the principle this way: “Every great demo shows its audience how the product helps them get from challenge to solution.” The product should appear at the moment it enables progress, not as a detached tour of screens.

Connect every feature to one central value

Features become persuasive when the audience understands the job they perform in the story. For each candidate feature, complete this chain:

Question Example answer
What audience problem is present? Managers cannot see which approvals are waiting.
What does the feature do? It presents all pending approvals in one prioritized view.
What changes in the workflow? The manager acts from one queue instead of checking several systems.
Why does that advance the central value? It shortens the decision cycle without removing approval control.
What evidence supports the claim? A live workflow, a measured customer result or a clearly labeled illustration.

Remove a feature if you cannot explain its connection to the central value. A crowded demonstration signals that the presenter is optimizing for coverage rather than the audience’s decision.

Plan transitions with causal logic. Sumner recommends using “because,” “therefore” and “but” as a planning discipline: “Because approvals are scattered, the manager misses deadlines. Therefore, the product consolidates the queue. But controls still require the designated reviewer.” You do not need to repeat those words aloud; use the logic to test whether each slide follows from the one before it.

Choose evidence that matches the claim

Separate illustration from proof

A fictional scenario can clarify how a workflow operates, but it cannot establish that real customers achieved a particular result. Label illustrative examples as illustrative. When presenting a customer outcome, identify the customer or source, the period, the population or process measured and the relevant conditions.

Salesforce places supporting data and case studies in its sales-presentation structure. Gartner’s product-positioning guidance adds an important guardrail: define the value proposition first, then use customer cases to reinforce it. A case study should not determine the promise after the fact.

Use the right evidence for each statement

  • Workflow claim: Demonstrate the actual steps in a representative environment.
  • Performance claim: Provide a measured result with its method, timeframe and scope.
  • Adoption claim: Show who used the product, for what job and under what implementation conditions.
  • Financial claim: Explain the assumptions, baseline and costs included.
  • Strategic claim: Connect the product capability to the audience’s stated goal rather than to a generic trend.

Never turn one customer’s result into a universal promise. A statement such as “Customer X reduced processing time in its regional pilot” is materially different from “Every team cuts processing time.” Precision protects credibility.

Design slides that carry the story

Slides should make the narrative easier to follow, not compete with the speaker. Salesforce Trailhead recommends visual elements that support talking points and calls attention to readable type and contrast. Its module advises at least 24-point font; treat that as instructional guidance rather than a universal rule for every room, screen and accessibility need.

  • Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft

Use visuals with a job to do

  • Workflow diagram: Show the current path, the point of friction and the revised path.
  • Before-and-after state: Present only the states relevant to the central value.
  • Small data display: Show a few decision-relevant figures with labels and source context.
  • Product screen: Display the control or result being discussed, not an unrelated dashboard.
  • Timeline: Clarify sequence, implementation stages or the customer journey.

Photos, infographics, timelines, color, themes and formatting can all support a point, but decoration is not evidence. Use contrast that remains legible on the actual display, and provide enough verbal explanation that the story does not depend on color alone.

Give each slide one job

A slide title should state the point, not merely name the topic. “Approvals wait in three queues” gives the audience a conclusion; “Current process” does not. Keep supporting text short enough to scan while you speak. If a slide requires a paragraph to explain what it means, split the idea or replace the visual.

Build a practical product-demo sequence

A demo is strongest when it follows the audience’s journey rather than touring the interface from left to right.

  1. Confirm the audience goal. Revisit discovery notes and select the role, process and success condition that matter for this meeting.
  2. Set the scene. Show the user, trigger and problem in a realistic starting state.
  3. Demonstrate the critical path. Use only the actions needed to move from challenge to resolution.
  4. Explain decisions and trade-offs. Point out permissions, controls, data dependencies or steps the audience must accept.
  5. Show the result. Tie the completed state to the original goal.
  6. Handle depth separately. Park secondary features and answer detailed questions after the core story is understood.

The PreSales Handbook’s chapter “The Demo (Tell the Story),” updated August 25, 2024, emphasizes preparation, tailoring and rehearsal. It also recommends adapting delivery for remote contexts, where screen size, latency and audience attention change the experience.

Audience Lead with Make visible
Executive sponsor Business consequence and decision required Expected value, risk, ownership and timing
Process owner Current workflow and operational friction Steps removed, handoffs changed and exception handling
Technical evaluator How the solution works in the existing environment Integrations, data flow, controls and failure behavior
Finance or procurement Economic case and commercial assumptions Baseline, costs, adoption requirements and measurable return
End user Daily task and immediate improvement Ease of use, guidance, permissions and support path

Do not create five unrelated stories. Preserve the situation-to-outcome arc and adjust the evidence and level of detail.

Compare product options without losing the narrative

If the presentation includes two or more options, compare them against the audience’s stated problem rather than against a generic feature checklist. Useful dimensions include:

  • Workflow fit: Which option supports the actual process and exceptions?
  • Evidence: What credible support exists for the claimed outcome?
  • Relevant capabilities: Which functions advance the central value?
  • Implementation and adoption: What integration, training or process change is required?
  • Trade-offs: What does the audience give up or accept with each choice?

State when a value is not established instead of filling the gap with assumptions. The comparison should help the audience choose a path, not restart the feature tour.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Rehearse delivery and prepare for failure

Rehearse the narrative, not just the clicks

  • Practice the opening question and the first transition until they sound natural.
  • Time the critical path and remove actions that do not support the central value.
  • Rehearse the explanation of each causal change: what happened, why it matters and what comes next.
  • Prepare a short version for a shortened meeting and a deeper path for technical questions.
  • Run the presentation in the actual room or remote setup, checking display scale, contrast, audio and network behavior.

Have recovery paths

Failure Recovery
The live environment is unavailable Use a recorded or static walkthrough that preserves the same starting state, actions and outcome; disclose that it is not live.
The demo takes an unexpected path Return to the last known state, explain the intended step and continue with a prepared checkpoint.
A stakeholder asks for an unrelated feature Answer if it affects the decision; otherwise capture it and return to the central question.
A metric is challenged State exactly what was measured and what was not; offer the source or a follow-up validation step.
Remote participants cannot read the screen Increase display scale, describe the control verbally and share a legible still of the key state.

Close with a decision-sized next step

Return briefly to the audience’s original goal and state what the product enables. Then ask for an action appropriate to the evidence you have established. A first meeting may end with agreement on a workflow workshop; a qualified evaluation may call for a pilot; an executive briefing may require a decision on ownership and timing.

A useful close has three parts:

  1. Value: Name the change in the audience’s terms.
  2. Confidence: Point to the demonstration or evidence that supports it.
  3. Action: Specify who should do what next and by when.

“Any questions?” can remain an invitation, but it is not a next step. Ask a question that advances the decision, such as which workflow should be validated first or what evidence is still missing.

A compact storyboard example

Suppose you are presenting a service-request platform to an operations team.

  1. Situation: Requests arrive through email, chat and a shared form.
  2. Challenge: Supervisors cannot see ownership or aging items across channels.
  3. Impact: Urgent requests are found late and staff duplicate updates.
  4. Resolution: The platform captures each request, assigns an owner, applies a priority rule and displays exceptions in one queue.
  5. Outcome: The team can inspect the same control points it identified as missing; any time-saving result is presented only if measured for a named customer and period.
  6. Next action: Select one request category for a workflow mapping session.

Notice that the product appears as the mechanism for changing the workflow. The presentation does not claim a universal percentage improvement, and it does not spend time on features unrelated to visibility and ownership.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Final pre-presentation checklist

  • Can the intended audience recognize the opening situation?
  • Is the challenge stated before the solution?
  • Is the impact concrete without unsupported precision?
  • Does one central value govern the entire presentation?
  • Does every feature advance that value?
  • Can the audience see the steps between the starting state and the outcome?
  • Are customer metrics attributed to a source, timeframe and context?
  • Are illustrative examples labeled as illustrative?
  • Does each slide have one clear job and readable contrast?
  • Has the demo been tailored, timed and rehearsed, including a remote or offline recovery path?
  • Does the close request a specific, proportionate next action?
