Use an identity created for the agent, not a builder’s personal or shared account. Give that identity only the connector scopes, resources, and actions the workflow requires; restrict who can invoke the agent; and enforce authorization at the tool or data-access boundary on every request. Channel allowlists are useful, but they do not necessarily cover direct messages. Keep raw secrets outside the agent process when possible, because a secret injected into its execution environment may still be available to agent-generated code.
What the shared-credential problem actually is
A shared-channel agent often looks like a bot in a public channel, but the connector behind it may be authenticated as a human administrator or as one broadly privileged application. Anyone who can invoke the agent can then cause actions to run under that credential’s authority. The risk is not limited to the agent “revealing a password.” A valid token can read data, post messages, modify records, or call external APIs when a user request, prompt injection, or retrieved document steers the agent toward those actions.
OpenAI’s workspace-agent guidance for Slack warns that configuring a personal connection as a shared connection can let other people act through the builder’s account. That guidance, current as of October 13, 2026, recommends an agent-owned connection using a service account and limiting access to what the job requires. The exact screens and controls can change, and other agent platforms may expose different connection models.

OWASP’s guidance says authorization bounds checks must not be delegated to the language model and that a system prompt is neither a secret nor a security control. A rule such as “never reveal credentials” may be useful behavior guidance, but it cannot replace an independent permission check.

Choose an identity and credential architecture
Decide who owns the authority before changing channel settings. The following patterns are the practical choices described by the platform and security guidance.
| Pattern | Who owns the identity | Raw credential in agent process | Best fit | Important limitation |
|---|---|---|---|---|
| Dedicated service-account connection | A separate account created for the agent | Depends on the connector implementation | Shared agents that need a stable identity | The account can still be over-privileged unless its scopes, resources, and audience are reduced |
| Per-user delegated connection | The person invoking the agent | Depends on the connector implementation | Workflows that must follow each user’s own permissions | Not every platform or connector supports true per-user authorization; verify the exact integration |
| Credential broker or proxy | A trusted service holds the credentials | Raw secrets can remain outside the agent | Multiple integrations or high-value credentials | The broker must independently validate identity, action, parameters, and resource scope |
| Channel-scoped incoming webhook | The webhook configuration | The URL is a credential for the posting integration | Notification-only posting to one Slack channel | It is not a general replacement for interactive read and write tools |
For a broadly available workspace agent, start with a dedicated service account. Use per-user delegation only after confirming that the connector actually performs authorization as the invoking user rather than merely displaying the user’s name. A broker is preferable when the agent must reach several services but should never receive their reusable API keys.
Step 1: inventory every way the agent can obtain authority
Make a credential map before changing permissions. Include both obvious integrations and hidden execution paths:
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →- Personal OAuth connections that were created by the builder.
- Shared OAuth connections, bot tokens, and application credentials.
- API keys, signing keys, and connection strings supplied through tools.
- Secrets mounted as environment variables or files in a sandbox.
- Credentials available to a shell, code interpreter, plug-in, proxy, or downstream automation.
- Cached sessions and refresh tokens that can outlive the original setup.
For each item, record the owning identity, services and resources it can reach, permitted actions, who can invoke it, and how it can be revoked. Do not paste secret values into prompts, system instructions, logs, tickets, or test cases. OWASP specifically warns against placing credentials or connection strings in system prompts.
Step 2: replace the builder’s account with an agent-owned identity
Create a separate account or application identity
Create an identity whose name and ownership make its purpose unmistakable, such as an account dedicated to the incident-notification agent. Do not reuse a human administrator’s account, and do not share one service account across unrelated agents when separate identities are practical. Separation makes revocation, ownership changes, and audit review understandable.
In the agent’s connector settings, select an agent-owned connection. For Slack-connected workspace agents, OpenAI’s setup guidance says to “always ensure you are setting up agent-owned account connection using a service account.” Treat that as a product-specific instruction, not proof that every platform offers the same control.

Set an owner and a revocation path
Document the team responsible for the identity, the business purpose, the connected resources, and the emergency disable procedure. The owner should be able to revoke the connection without deleting the agent or waiting for the original builder. Review ownership when staff leave or the workflow changes.

A service account for a notification agent should not also be the credential for a data-export agent. Separate identities let you remove one workflow without interrupting others and prevent a permission added for one job from silently expanding another agent’s authority.
Step 3: reduce scopes, resources, and actions
Authentication answers “which identity is this?” Authorization answers “what may it do right now?” Slack’s OAuth documentation describes scopes as grants for particular data access or actions, with bot scopes applying to the app’s bot identity. Select the smallest set that completes the workflow.
Constrain the connector
- Allow only the applications and connectors the job needs.
- Choose read-only scopes when the workflow does not write.
- Limit access to named workspaces, projects, repositories, folders, channels, or records where the integration supports resource-level restrictions.
- Separate posting, reading, editing, deleting, exporting, and administrative actions instead of granting a broad bundle.
- Remove temporary troubleshooting scopes after setup.
Consider a channel-configured webhook for notifications
Slack’s incoming-webhook design configures a URL to post to a particular channel. That can be an appropriate boundary for a bot whose only job is to send notifications. Confirm that the workflow does not need to read messages, select channels dynamically, respond interactively, or perform other writes before choosing it. A webhook URL remains a credential and must still be protected and rotated.
Do not confuse a broad token with a successful test
If an agent works only because it has administrator access, the test proves functionality, not safe design. Remove a permission, retry the intended operation, and then verify that an unrelated resource is denied.
Step 4: control every invocation surface
Set the audience deliberately. Restrict the channels in which the agent is available when the platform supports channel allowlists, but audit other routes separately. OpenAI’s Slack setup guidance states that channel restrictions do not apply to direct messages. A user who cannot invoke the agent in an approved channel may still be able to send it a DM unless that route is separately disabled or governed.

Review more than public channels
- Approved channels and private channels.
- Direct messages and group direct messages.
- Slash commands, mentions, buttons, scheduled jobs, and webhook callbacks.
- API-triggered runs and automations started by another agent.
For each route, define who may invoke the agent, which identity the request carries, and whether the same tool and resource policy is applied. Do not assume that a channel allowlist automatically follows a message into a tool call.
Step 5: enforce authorization outside the model
Put a policy decision at the execution boundary, immediately before a tool call or data access. The policy service or connector wrapper should receive the authenticated invoking user, the agent identity, the requested action, the target resource, and any required approval state.
Checks to perform on every request
- Authenticate the invoking user and preserve that identity through the tool call.
- Confirm that this user is allowed to invoke this agent through this route.
- Confirm that the agent is allowed to use the requested tool.
- Validate action parameters and resource identifiers against an allowlist or policy.
- Require an independent approval for sensitive operations such as deletion, export, external posting, or privilege changes.
- Reject unknown tools, unexpected parameters, missing approvals, and out-of-scope resources.
- Log the decision before allowing execution.
Do not let the model decide that a request is “probably safe.” The model can propose an action; a deterministic policy layer must decide whether it runs. OWASP’s agent-security guidance recommends independent validation of scope, privilege, and approval state because prompt injection and tool abuse can manipulate model output.
Step 6: keep raw credentials out of the agent process where feasible
A vault improves storage and rotation, but storage alone does not make a secret invisible. OpenAI’s sandbox-security documentation states that injecting a stored secret into the environment still exposes it to agent-generated code. If the agent can run code with access to an environment variable, assume that code can read and potentially transmit the value unless a separate boundary prevents it.
Prefer constrained operations through a trusted boundary
Use a credential broker or execution service that holds the secret and exposes narrowly defined operations, such as “post this already-approved message to channel X” or “fetch the status of project Y.” The broker should validate the caller, operation, parameters, and resource itself. Returning a full access token to the agent defeats the purpose.
When environment injection is unavoidable
- Grant the smallest credential scope and resource set possible.
- Use short-lived credentials if the connector supports them.
- Prevent the agent from writing environment values to output, files, or logs.
- Restrict outbound network access and code execution capabilities.
- Rotate the credential after a suspected disclosure and review downstream logs.
These measures reduce exposure; they do not prove that every runtime prevents generated code from reading the secret.

Step 7: make audit records useful without leaking secrets
Record enough context to reconstruct an action without recording credential material or unnecessary message content. A useful event includes:
Free tools Windows power users keep installed
One-click scans. No signup required.
- The agent identity and invoking user.
- The invocation route, such as channel, direct message, API, or scheduled run.
- The connector, tool, action, and target resource.
- The authorization decision, policy version, approval state, and timestamp.
- The execution result and a reason for denial when applicable.
Redact tokens, API keys, authorization headers, and sensitive payloads. Ensure logs distinguish an agent action from a human action performed with the same underlying service identity. Review denied requests as well as successful ones; repeated attempts against excluded resources may indicate prompt injection or misuse.
Step 8: test denial paths before going live
Use a harmless resource outside the intended scope. OpenAI’s setup guidance recommends trying an out-of-scope resource and checking that access is denied. Test each route independently rather than assuming one failure proves the others are protected.
- Invoke the agent from an approved channel and perform the intended low-risk action.
- Try the same action against an excluded channel, project, record, or folder.
- Attempt a disallowed action, such as editing when only reading is permitted.
- Send the request through a direct message and confirm the intended DM policy.
- Try an unknown tool or malformed resource identifier.
- Remove a required approval and verify that execution stops.
- Inspect logs for the user, agent, tool, resource, decision, and timestamp.
Never use a real secret or an unauthorized destructive operation for a test. A correct result is an explicit denial at the policy or connector boundary, not merely a polite refusal generated by the model.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone. Why prompt injection makes broad credentials especially dangerous
Instructions can arrive through channel messages, documents, tickets, web pages, or retrieved records rather than from the person who invoked the agent. A malicious or merely misleading document can tell the model to call a tool, disclose data, or change its target. OWASP identifies prompt injection, tool abuse, privilege escalation, and data exfiltration as agent risks.
Reduce the impact of untrusted content by limiting tools, validating parameters outside the model, separating read and write capabilities, and requiring approval for consequential actions. Treat retrieved text as data, not as an authorization decision. Do not attempt to hide credentials in a system prompt; OWASP explicitly says the system prompt should not be considered secret or used as a security control.

Common failure modes and the corrective design
| Failure mode | Why it fails | Corrective design |
|---|---|---|
| A builder’s personal OAuth connection is shared with the workspace | Other invokers can act through the builder’s authority | Replace it with an agent-owned service-account connection and narrow its scopes |
| The agent is restricted to selected channels | Direct messages may remain available | Audit and govern DM, group-DM, command, API, and scheduled invocation routes separately |
| “Never reveal the key” appears in the prompt | Model instructions are not an authorization boundary | Keep the secret out of the process or use a broker, with independent policy checks |
| A vault injects a broad key as an environment variable | Generated code may access credentials available in its environment | Expose constrained broker operations; if injection is unavoidable, minimize scope and rotate on exposure |
| A broad administrator token is used because setup is easier | Any successful tool call carries excessive blast radius | Use least-privilege scopes, resources, actions, and approvals |
| Only successful actions are logged | Unauthorized attempts and policy gaps remain invisible | Log denials with identity, route, tool, resource, decision, and time while redacting secrets |
| A test checks only the happy path | It does not demonstrate that excluded data or actions are blocked | Test excluded resources, disallowed actions, DM routes, unknown tools, and missing approvals |
How to choose among the patterns
Use a dedicated service account when
The agent must operate in shared channels with a stable, auditable identity and the connector does not support genuine per-user delegation. Keep its access limited to the workflow and separate it from other agents.
Use per-user delegation when
Each action must reflect the invoking person’s permissions and the integration explicitly enforces that relationship. Verify the connector’s behavior; a user selector or display name is not evidence of per-user authorization.
Use a broker or proxy when
The agent needs several external services, the credentials are high value, or generated code should never receive reusable tokens. The broker becomes a security boundary only when it performs its own identity, scope, parameter, resource, and approval checks.
Use a channel-scoped webhook when
The workflow is limited to posting notifications to one configured Slack channel. Do not use it as a substitute for a connector that must read, search, reply, or make decisions across channels.
What to document for ongoing operation
For each agent, maintain a short control record containing the owner, service identity, connectors, scopes, resources, invocation routes, approval requirements, broker endpoints, rotation procedure, and emergency shutdown contact. Recheck it whenever the agent gains a tool, a new channel, a new data source, or a new action type.
There is no credible comparative statistic showing how much a particular control reduces agent credential misuse. The available guidance is qualitative and architectural, so judge the design by whether unauthorized requests are denied at an independent boundary and whether the resulting event can be audited.
A concise deployment sequence
- Map every credential and execution path.
- Create a separate agent identity and owner.
- Replace personal or shared connections.
- Reduce connector scopes, resources, and actions.
- Set channel and non-channel invocation policies, including DMs.
- Put an authorization check in front of every tool and data access.
- Keep raw secrets outside the agent process through a constrained broker where possible.
- Log identity, route, action, resource, decision, and time without secrets.
- Run harmless negative tests for excluded resources, actions, routes, tools, and approvals.
- Rotate or revoke credentials immediately if the agent process, logs, or generated code may have exposed them.
This design prevents a shared channel from becoming a shortcut to a human owner’s authority. The agent may still make unsafe proposals, but the identity, scope, policy, and execution boundaries determine what can actually happen.
