Owning several AI or cloud funds does not automatically diversify you. Different tickers can depend on the same small group of hyperscalers continuing to spend on accelerated computing, servers, networking, data centers, power and cooling. To find that hidden concentration, consolidate every holding, map each company to its place in the infrastructure chain, identify shared customers and spending drivers, and calculate exposure by economic driver as well as by security and fund.

There is no universal percentage that defines a concentrated AI-infrastructure portfolio. Concentration is a judgment about how many independent outcomes your money really depends on, and those outcomes can change as fund holdings, customer relationships and capital-spending plans change.

Formal concentration versus economic concentration

A fund prospectus may describe concentration by industry, geography or security weight. That is formal concentration: a policy or disclosure category defined by the fund. It is useful, but it can miss a more important question: do several apparently different holdings rely on the same economic event?

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Economic concentration exists when companies in different industries rise or fall together because they share a customer, budget or bottleneck. An equipment maker, a memory supplier, a networking company and a data-center operator may be classified in separate industries while all depend on a small number of cloud providers expanding AI capacity. An SEC-filed AI-infrastructure fund disclosure warns that infrastructure themes can remain correlated when AI data-center capital expenditure is the common demand driver. J.P. Morgan Asset Management has also described index exposure as concentrated in a narrow group of mega-cap companies.

Counting funds or ticker symbols therefore gives only a security-count measure. A holdings-level map asks how many independent demand sources, technologies and physical constraints support those securities.

Why AI infrastructure creates hidden correlation

Hyperscaler budgets transmit shocks

Cloud and hyperscale operators decide how much computing capacity to buy, lease or build. A change in their capital-spending plans can reach chip designers, foundries and equipment suppliers first, then memory, storage, networking, construction, power and cooling providers. The same decision can also affect software and services whose revenue depends on cloud usage or AI deployments.

The effect is not limited to a single customer contract. Valuations throughout the chain often incorporate expectations for years of AI infrastructure investment. If a few buyers delay projects, the market can reprice several layers at once even when each company has a different product.

A large forecast is not a guaranteed outcome

J.P. Morgan Asset Management wrote that hyperscalers were on track to spend approximately USD 700 billion during 2026 on AI infrastructure, including advanced chips, high-bandwidth memory, servers, power systems and new data centers. This is a forward-looking 2026 estimate from the publisher, not a verified final spending total. Treat it as an assumption to test, not as a floor for future revenue.

Different labels can describe one trade

Fund names such as “AI,” “semiconductor,” “cloud,” “digital infrastructure” or “technology” may appear to offer distinct exposure. Their holdings can overlap directly, or they can occupy adjacent stages that respond to the same data-center buildout. A portfolio can consequently be diversified by label while concentrated in the continuation of one investment cycle.

Map every holding to the infrastructure chain

Start with the current holdings file and prospectus for each fund rather than its marketing label. Assign each issuer to the role that most directly explains its revenue and valuation. Some companies belong in more than one role; record the primary role and any material secondary exposure.

Infrastructure layer What it provides Shared-driver questions
Cloud and hyperscale operators Cloud services, owned or leased compute capacity and data-center operations How much revenue, margin or valuation depends on continued AI capacity expansion? Are several holdings customers of the same operators?
Chip designers, accelerators and custom silicon General-purpose processors, AI accelerators and application-specific chips Is demand tied to a few cloud buyers or to one architecture? Could a customer design its own chip or switch suppliers?
Semiconductor equipment and manufacturing suppliers Tools, fabrication inputs, substrates and other production-related goods Do orders depend on foundry expansion, a constrained process node or a small set of manufacturers?
Memory and storage High-bandwidth memory, conventional memory, solid-state and other storage Are prices and volumes exposed to AI-server demand, inventory cycles or a limited number of producers?
Networking and photonics Switches, interconnects, optical components and data movement Would a slower cluster buildout reduce network ports, optical links or upgrade activity?
Data-center construction and operation Facilities, land, construction, colocation and related services Are projects dependent on a few tenants, permits, financing conditions or regional demand?
Power, grid and cooling Electricity supply, transmission, backup systems, thermal management and efficiency equipment Are grid connections, generation capacity, water availability or specialized cooling the binding constraint?
Software and services Tools that deploy, manage or consume cloud and AI capacity Does usage grow with infrastructure spending, and can customers defer, replace or bring the workload in-house?
Critical minerals and other inputs Materials and components required by manufacturing and construction Could supply disruption, processing capacity or commodity prices affect several downstream holdings?

The categories reflect risks identified in SEC-filed fund disclosures and J.P. Morgan Asset Management commentary. They are an analytical map, not a regulatory classification.

2. Consolidate duplicate issuers

Create one row per issuer across the whole portfolio. Add the market value or portfolio weight from every account and fund. A company held directly and through three funds remains one economic exposure, even if it appears four times on statements. If a fund reports a depositary receipt, share class or related listing, normalize it before adding weights.

3. Assign an infrastructure role

Use company filings and investor disclosures to determine whether the issuer is an operator, chip or equipment supplier, memory or networking provider, data-center business, power or cooling supplier, or software and services provider. Note secondary roles when a company has material exposure to more than one layer.

4. Identify customers and demand drivers

Read risk factors, major-customer disclosures, segment descriptions and management commentary. Mark references to hyperscalers, cloud providers, data-center developers, AI-server demand, capital expenditure, utilization, backlog and project timing. A customer need not be named for the dependency to matter; a business can be economically tied to a buyer group without disclosing every contract.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

5. Create shared-driver groups

Group issuers that would be affected by the same event. Useful groups include “hyperscaler AI capital expenditure,” “data-center power availability,” “advanced-chip manufacturing capacity,” “high-bandwidth-memory pricing,” “networking upgrades” and “cloud workload growth.” An issuer may appear in several groups. The purpose is to expose overlapping risks, not to force each company into one box.

6. Aggregate by driver and layer

Calculate the portfolio weight represented by each layer and each shared-driver group. Do not add the same weight across groups and call the result a portfolio percentage; overlapping groups are diagnostic views. Compare the largest driver with the largest individual security and with the largest fund. A modest single-stock position can sit inside a very large common-driver exposure.

7. Test a slowdown pathway

For each major group, write what would happen if AI data-center spending slowed, shifted to a different architecture or encountered a power constraint. Consider first-order effects such as lower orders, then second-order effects such as inventory, pricing, utilization, financing and valuation pressure. Record which holdings might benefit from a bottleneck and which would be hurt by it; do not assume every supplier reacts identically.

8. Set a review date

Repeat the map after new fund holdings, company filings or capital-spending guidance. The exposure can change without a trade in your account when a fund rebalances, an issuer changes customers or a cloud provider alters its buildout plan.

Six tests that reveal concentration

Shared-customer test

Ask whether several holdings rely on the same small group of cloud or data-center buyers. Review disclosed customer percentages where available, but also look for indirect dependence: an equipment supplier may sell to a manufacturer whose end demand comes from the same hyperscalers. High customer overlap means a single procurement decision can affect multiple positions.

Capital-spending sensitivity test

Classify each issuer as highly, moderately or lightly sensitive to AI infrastructure capital expenditure. A construction contractor may feel a project pause immediately; a diversified software company may experience a slower, indirect effect. Examine backlog quality, cancellation terms, utilization, recurring revenue and the time between an order and recognized revenue.

Value-chain test

Spread is not the same as independence. A portfolio with operators, chip designers, memory suppliers and cooling companies spans many layers, but the layers can still be driven by one buildout cycle. Compare the weight of each layer and then the weight of the common demand driver connecting them.

Bottleneck test

Identify constrained manufacturing steps, substrates, advanced packaging, grid connections, transmission, cooling capacity, water, land and specialized labor. A bottleneck can produce unusual outcomes: a supplier may enjoy pricing power while downstream projects are delayed, or a shortage may cause several holdings to miss plans simultaneously. Concentration exists when many holdings require the same scarce input, even if their customers differ.

Technology and competition test

AI hardware and software can become obsolete quickly. Check whether a company depends on one architecture, process node, interface or model-development approach. Consider substitution by custom silicon, alternative accelerators, open software, in-house development or a rival supplier. Rapid innovation can reduce the value of a product before the broader infrastructure cycle ends.

Formal-industry test

Read each prospectus to see whether the fund concentrates in one or more industries and how it defines those industries. Formal limits can prevent certain exposures from becoming dominant, but they do not measure cross-industry correlation. Keep the formal disclosure alongside the economic map rather than using one as a substitute for the other.

Build a practical exposure worksheet

A spreadsheet is sufficient if the fields are consistent. Use one row for each issuer and retain the source date for every input.

Field What to record Why it matters
Issuer and security identifier Normalized company name, ticker or identifier Prevents duplicate counting across funds and listings
Fund or account source Where the position appears and its reported weight or value Shows how the total exposure was assembled
Portfolio weight Current value divided by total portfolio value Provides the base for aggregation
Primary infrastructure layer One category from the value-chain map Enables layer-level comparisons
Secondary layers Additional material roles Captures overlap without double-counting the issuer
Important customers or buyers Named customers or buyer groups disclosed by the company Reveals shared-customer exposure
Shared-driver tags Hyperscaler capex, power, memory, networking and similar drivers Supports economic, rather than ticker-only, aggregation
Key bottlenecks Manufacturing, grid, materials, cooling or other constraints Highlights common supply shocks
Downside pathway Specific effect of lower spending, substitution or delay Turns a label into a testable risk scenario
Evidence date Holdings-file, filing or guidance date Shows when the conclusion may become stale

For each shared-driver tag, sum the weights of issuers that materially depend on it, taking care not to interpret overlapping tags as additive portfolio weights. If a company has several business segments, use the best disclosed segment information and mark the estimate as uncertain when the filing does not isolate the exposure.

How to interpret the results

Many securities, one demand shock

If the largest driver is hyperscaler AI capital expenditure and it touches most of the portfolio, the number of tickers is providing less diversification than it appears. The portfolio may still have different cash-flow timing or balance-sheet quality, but it shares a macro trigger.

One layer, several independent customers

A portfolio concentrated in a single layer is not automatically fragile if the companies serve genuinely different end markets. Verify that customers, geographies and product cycles are independent before treating the spread as diversification. Similar customer disclosures or synchronized guidance are warning signs.

Broad layers, one bottleneck

Operators, equipment makers and power suppliers can all be exposed to the same grid or permitting constraint. In that case, layer diversification may reduce some product risk while leaving physical-capacity risk intact.

Large operator exposure with supplier offsets

Owning both buyers and suppliers can create partial economic offsets, but it is not a guaranteed hedge. A spending slowdown may hurt supplier orders while lowering an operator’s near-term capital intensity; the effect depends on pricing, utilization, competition and valuation. Treat the positions as related exposures until company-specific evidence supports a different conclusion.

Downside pathways to monitor

Hyperscaler spending reduction

A cloud provider can slow, defer or reprioritize projects because of weaker demand, financing costs, power availability or a change in its preferred architecture. The impact can move from orders and backlog to factory utilization, inventory, pricing and valuation.

Customer concentration

A supplier with a small number of major buyers may have limited bargaining power when a customer delays a program. Even a company with many products can be concentrated if its largest segment serves the same buyer group as other portfolio holdings.

Manufacturing and supply-chain disruption

Dependence on specialized equipment, advanced packaging, substrates, memory, critical minerals or a limited production region can delay deliveries and raise costs. A disruption may affect several portfolio layers because they draw on the same upstream capacity.

Power, grid and cooling constraints

Data centers require reliable electricity and thermal management. Delays in generation, transmission, interconnection, water access or cooling equipment can postpone revenue for developers and reduce orders for suppliers, even when demand for AI computing remains strong.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Technology obsolescence and substitution

A new accelerator, custom chip, interconnect, memory design or software approach can displace an incumbent product. The risk is greater when a company depends on one architecture, one process node or a narrow ecosystem.

Competition and pricing pressure

High expected growth attracts new entrants and encourages customers to negotiate aggressively. Revenue can rise while margins fall, or a supplier can lose share despite an expanding market. Review competitive position and pricing power separately from the headline growth rate.

Questions that do not have a universal answer

What percentage is “too concentrated”?

No universal numerical threshold is established for an individual AI or cloud-infrastructure portfolio. A suitable limit depends on the investor’s time horizon, other assets, liquidity needs and tolerance for a common drawdown. Use the worksheet to show the largest shared drivers, then decide which exposure is acceptable rather than applying a label mechanically.

Does owning several funds diversify the risk?

Only if the funds reduce dependence on the same customers, spending cycle and bottlenecks. Compare their complete holdings and prospectuses; fund names alone cannot establish independence.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Should every holding be assigned to one layer?

No. Companies can span operators, software, equipment or infrastructure. Record a primary role for reporting and secondary roles for overlap analysis, while keeping the issuer counted once in the portfolio total.

How often should the map be updated?

Update it when a fund publishes new holdings, a company files material customer or segment information, or a major buyer changes capital-spending guidance. At minimum, set a recurring review that matches the reporting cycle of the funds you own.

Can this method predict returns?

No. It identifies common exposures and plausible downside pathways; it is not a back-tested risk model or a return forecast. Personalized conclusions require current holdings, values and company-level exposure data across all accounts.

A concise decision checklist

  • Have all funds, direct positions and accounts been consolidated into one issuer list?
  • Were current holdings files and prospectuses used instead of fund labels alone?
  • Is each issuer mapped to an infrastructure layer and any secondary roles?
  • Are shared hyperscaler customers and AI capital-spending drivers documented?
  • Have power, cooling, manufacturing, materials and grid bottlenecks been considered?
  • Were technology substitution, competition and obsolescence tested?
  • Are formal industry limits kept separate from economic correlation?
  • Does every conclusion carry a document date and an uncertainty note where disclosure is incomplete?
  • Is there a defined date or event for refreshing the map?

Bottom line

Spotting concentration risk in AI and cloud infrastructure investments requires looking through the ticker symbols to the budgets and physical systems behind them. Consolidate duplicate issuers, map the full chain from cloud operators and accelerators to memory, networking, construction, power and cooling, and aggregate exposure by shared customers, capital-spending cycles and bottlenecks. A portfolio can span many industries and still depend on a few hyperscalers continuing to build AI capacity. The most useful output is not a single concentration score, but a dated map showing which common events could affect the largest share of your capital.
