For a seasonal AI app, keep the user-facing flow simple and move slow image generation out of the web request. In a 2026 account of HallowPaws, a Halloween pet-portrait service, developer xianyu110 describes combining curated costume presets, watermarked previews, queued generation jobs, and one-time image-credit packs to prepare for a short demand window. These are reported design choices, not independently measured results.
What HallowPaws was built to do
HallowPaws lets a user upload a dog or cat photo, choose a Halloween costume, and receive an AI-generated portrait intended to keep the pet recognizable. The author describes a launch window of about three weeks, with the next major seasonal opportunity potentially a year away. That timing shaped the product: the app needed a fast path for casual visitors, a way to handle generation that might take longer than an HTTP request, and infrastructure the author regarded as suitable for bursty demand.
The reported stack was TanStack Start and React 19 on Cloudflare Workers, with D1 for data, R2 for images, Cloudflare Queues for generation jobs, better-auth for accounts, Stripe Checkout for one-time packs, and an image-edit model accessed through an API aggregator with a fallback model. The retrospective does not provide independent performance, cost, or business-outcome measurements.

Why use costume presets instead of a prompt box?
The app reportedly offers 16 fixed costume presets in a configuration file. Examples include vampire, witch, pumpkin, ghost, skeleton, pirate, wizard, and mummy. Each preset supplies a costume and a scene to a shared prompt template.

The trade-off is deliberate: users choose an idea rather than write a prompt, while the developer gets a more controlled input to reproduce and debug. The author’s quality priority is whether a person recognizes the pet, not simply whether the result looks like polished AI art. A prompt can express that priority, but it cannot guarantee that a model will preserve identity; the account supplies no controlled comparison of preset prompts and free-text prompts.
How does a preview stay useful without giving away the HD image?
On the reported preview path, image processing happens in the Worker before the preview is written to R2. The app downsizes the image to 768 pixels wide and adds a tiled watermark using Photon, a Rust image-processing library compiled to WebAssembly. The author says the clean original is not stored for that preview path; HD images skip the preview processing.

The implementation details matter because this processing sits inside a Worker. The author recommends importing the WebAssembly module as a precompiled module with ?module and loading it lazily, so a problem loading the image-processing code does not prevent unrelated routes from starting. This is a reported implementation approach, not a general guarantee about every Worker build configuration.
Why queue image generation rather than wait for a web request?
The author reports that image-edit calls can exceed Cloudflare’s roughly 100-second proxy timeout. Rather than keep the browser’s request open, HallowPaws queues generation and has the client poll for job status. The request path described in the retrospective is:

- Validate the uploaded file as JPEG, PNG, or WebP and enforce a limit of 10 MB per image.
- Reserve the user’s credits, store the photo in R2, create a job record, and enqueue the work.
- Return promptly to the client, which checks the job’s status while a queue consumer performs generation.
- If generation fails, mark the job failed and refund the reserved credits exactly once.
- Use a sweeper to handle jobs stuck for more than 10 minutes; set a per-call provider timeout that leaves time to try the fallback model.
These safeguards address different failure points. Queueing separates a slow provider call from the initial request; the timeout leaves room for a fallback; the sweeper provides a recovery path for jobs that stop progressing; and an exactly-once refund rule protects the credit balance from duplicate failure handling. The retrospective gives no latency distribution or failure-rate comparison, so it does not establish how often these cases occurred.
How can a seasonal app offer a trial without requiring signup first?
HallowPaws reportedly gives a guest one free watermarked preview without an account. The described controls include an httpOnly cookie, rate limits based on a hashed IP over a rolling 24-hour period, and a global daily cap. After creating an account, a guest can claim the preview; new users also receive one free HD credit.

This approach reduces the first-step commitment while placing limits on repeat guest use. It does not eliminate abuse or make the preview free to operate: the account describes safeguards, but gives no abuse, conversion, or cost figures.
Why sell one-time packs for a short season?
The author chose one-time packs instead of a monthly subscription, a model aligned with a product whose central use is seasonal. The retrospective reports these pack terms:

| Pack | Reported price | Reported contents |
|---|---|---|
| Treat | $1.99 | 4 HD images |
| Spooky | $4.99 | 15 HD images |
| Monster Party | $9.99 | 40 HD images plus group portraits of up to 3 pets |
These are the prices and quantities reported by xianyu110 in 2026, not a guarantee of current availability or terms. The implementation keeps pack definitions on the server: checkout accepts a pack key rather than a price or credit count supplied by the client, and the webhook grants the order contents recorded by the server. That separation helps prevent a modified client request from choosing its own pack value.
What should a demo image tell prospective users?
The author reports that HallowPaws’ before-and-after examples use royalty-free CC0 pet photos processed with the same presets offered to customers, and that the page discloses this. The retrospective does not name the photo library or provide license records, so the images’ provenance cannot be independently confirmed from that account. For any AI image demo, make clear whether the subject is a customer’s pet or a demonstration photo, and avoid implying that an example guarantees the same result for another upload.
What this case study does—and does not—show
The design offers a practical pattern for a short-lived consumer app: constrain the creative choices, process previews server-side, queue work that may outlast a request, and define credit recovery as part of the job lifecycle. Those choices are the author’s account of one project, not proof that the stack is free, that the app was commercially successful, or that the model reliably preserves every pet’s identity. No revenue, conversion, cost, or model-quality evaluation is reported.
