The most effective boundary is not a blunt refusal. Make your current commitments visible, show the capacity or deadline conflict, and ask your manager to decide what takes priority: “I can take this on. Which current priority should I pause or move, and what deadline should I reset?” That turns an endless stream of additions into a concrete management decision about scope, sequence, support or timing.
What to say when a new task arrives
Respond to the new request while it is still specific. Name the work it would displace and ask for a choice. For example:
“I can take this on. I am currently committed to the client report due Wednesday and the audit file due Friday. Which of those should move, be reassigned or receive a revised deadline?”
This wording does three useful things:
- It acknowledges the request instead of sounding dismissive.
- It explains the conflict in terms of deliverables and dates, not personal unwillingness.
- It puts the decision about competing priorities where it belongs: with the person responsible for setting them.
Ask a follow-up question if the request is vague: “What outcome do you need, and by when?” If everything is described as urgent, ask, “Which one has the highest consequence if it is late?” A manager may decide to reduce the new task’s scope, move an existing deadline, transfer work, add help or keep the original plan. Your boundary is the requirement that one of those trade-offs is made explicit.

Prepare a factual picture of your workload
A short, accurate inventory is more persuasive than a long account of how overwhelmed you feel. Prepare it before asking for a workload conversation.
List commitments, not every activity
Include recurring responsibilities and work already promised to someone else. For each item, record the information a manager needs to make a decision:
| Item to record | Why it matters | Example |
|---|---|---|
| Deliverable or responsibility | Defines the work in concrete terms | Monthly client report |
| Owner and stakeholders | Shows who is waiting for it | Finance team and client account lead |
| Committed deadline | Exposes overlapping dates | Wednesday, 3 p.m. |
| Realistic effort or work pattern | Separates available time from theoretical hours | About six focused hours, split across two days |
| Dependencies and risks | Identifies what will be delayed if it moves | Needs figures from another team |
| Status | Shows what is already underway | Draft complete; review outstanding |
Use realistic capacity, not every minute of your contracted hours. Meetings, support requests, administration, breaks and interruptions consume time. If you work agreed hours, frame the issue around what can be achieved within those hours rather than implying that unpaid overtime is the default solution.

Keep a neutral running record
For repeated additions, keep a simple dated log of the request, the stated deadline, your existing commitments and the trade-off discussed. A line such as “New website briefing added 16 October; requested by Monday; manager chose to move internal review to Thursday” is enough. The purpose is an accurate workload conversation, not a legal evidence strategy or a minute-by-minute surveillance exercise.
HSE guidance warns that workload can “drift” as activities are gradually added. Reassess the list when a new system, project, role or responsibility appears. A record also helps you spot whether the problem is volume, conflicting deadlines, unclear ownership or constant interruption.
Hold a workload conversation that produces a decision
Ask for a dedicated conversation rather than trying to resolve a complex conflict in a corridor or a stream of instant messages. The following sequence keeps the discussion calm and useful.
1. Request a short meeting
Use neutral language: “Could we spend 20 minutes reviewing my current commitments and the new requests? I want to confirm priorities and dates so I deliver the most important work reliably.” Send your inventory in advance if that is normal in your workplace.

2. Describe the pattern and the immediate conflict
Start with observable facts: “Since the product launch began, three reporting tasks have been added. The new analysis is due Friday, while the compliance report and customer briefing are already due Thursday and Friday.” Avoid labels such as “You always dump work on me.” They invite an argument about intent instead of a decision about work.
3. State your capacity or deadline constraint
Be specific about what fits: “Within my normal hours I can complete the compliance report and a first draft of the analysis by Friday, but not the polished analysis and the customer briefing on the same deadline.” If you do not know the effort, say what information is missing and propose a short scoping step.
4. Ask the manager to set the priority
Use a direct choice: “Which deliverable is most important? Should the other deadline move, should part of the scope be removed, or can someone else take it?” This is not asking permission to be less committed; it is asking for the sequencing decision that only the manager may be able to make.
5. Test the plan for hidden conflicts
Repeat the proposed order and check dependencies: “So I will finish the client report Wednesday, start the analysis Thursday, and send a draft Monday. Does the client know the revised date, and who will provide the missing figures?” A plan that sounds reasonable can still fail if another stakeholder has not been told.
6. Confirm the outcome in writing
Send a brief recap through the channel your workplace normally uses: “To confirm today’s priorities: I will deliver A by Tuesday; B moves to 24 October; C is reassigned to Sam. Please let me know if I have misunderstood.” Written confirmation prevents later disagreement and gives the manager an easy opportunity to correct the plan.
7. Set a review date
Agree when you will check whether the change worked. HSE’s toolkit recommends setting a date to revisit proposed improvements, and Acas recommends an action plan that records the problem, solution, actions, dates and review date. A review is especially important when work is changing quickly.
Scripts for common pushback
“Everything is urgent.”
“I understand they are all important. I can complete one by Friday. Which one should be first, and what date should I give the others?” If the manager will not choose, present your proposed order and ask for confirmation in writing.

“This should only take a few minutes.”
“The request itself may be brief, but I need to check the data and complete the approval steps. I estimate two hours. Is that higher priority than the review scheduled for today?” An estimate invites a discussion about scope rather than an argument about whether you are being helpful.
“You are not being a team player.”
“I want the team to succeed. I am raising the conflict so we can deliver the highest-priority work properly. If you tell me what to pause or move, I will follow that order.” Keep returning to outcomes, dates and choices.
The request arrives by email or chat
Reply with a compact written boundary: “Thanks. I can start this after the quarterly figures, due Thursday. If it must be completed Wednesday, please confirm whether the figures or the training deck should move.” This creates a record without sounding confrontational.
You need time to estimate
“I can give you a reliable date after a 30-minute scoping check. Shall I do that first, or should I pause the current task?” A short discovery task is still work and should have an agreed place in the priority list.

There is no universally correct boundary-setting technique. Choose the response that can produce a clear decision and that is safe in your workplace. These options use practical decision axes drawn from workload and support guidance.
| Response | Best when | Decision it should produce | Main limitation |
|---|---|---|---|
| Pause or move an existing task | The new request has a genuinely higher priority | Which task stops and the new deadline | Stakeholders for the old task must be informed |
| Reduce scope | A useful first version is acceptable | What is included now and what is deferred | “Minimum viable” can become permanent unless reviewed |
| Reassign or add support | Another person has the skill or capacity | Named owner, handover and quality check | Help may not actually be available |
| Move the deadline | Quality or safety would suffer under the original date | Revised date and who communicates it | External commitments may limit flexibility |
| Decline the request | The work is outside your role, unsafe, unlawful or impossible within agreed hours and no trade-off is offered | Manager’s alternative plan | A bare “no” can be misunderstood; explain the constraint and ask for direction |
Before accepting a plan, check four questions: Does it name the top priority? Does it adjust scope or timing where necessary? Are resources or reassignment real rather than assumed? Do you feel safe raising the issue? If the last answer is no, use the support routes below instead of forcing a private confrontation.

Prevent the workload from drifting again
Schedule priority reviews
Ask for a weekly or fortnightly review during a period of change. Bring only the current commitments, new requests and decisions needed. A short recurring checkpoint is more effective than waiting until several deadlines collide.
Clarify role and ownership
When responsibilities change, ask what is being removed or transferred. “I am now responsible for the dashboard. Which of my previous reporting duties should come off my list?” HSE’s Management Standards treat demands, control, support, relationships, role and change as relevant factors. Clear roles and priorities help staff focus on key activities.

Agree that new requests include an owner, outcome, deadline and priority. You might use a shared list or a simple email subject convention. The tool is less important than the rule that adding work triggers a priority review.
Protect focused work
Tell your manager when uninterrupted time is necessary and which channel to use for genuine emergencies. This is a boundary about work patterns, not a promise to ignore colleagues. Define what counts as urgent and when you will respond to routine requests.
Review changes to systems and projects
New software, reporting requirements or approval layers can add hidden work. Include the extra steps in estimates and revisit responsibilities after implementation. If the process creates duplicate work, raise that process problem rather than trying to absorb it indefinitely.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Recognise when pressure is becoming a health issue
The Health and Safety Executive defines work-related stress as “the adverse reaction people have to excessive pressures or other types of demand placed on them.” Its guidance treats workload, work patterns and the working environment as part of “demands,” which should be adequate and achievable in relation to agreed hours. Acas identifies too many or conflicting demands and little control over work as possible causes of work-related stress.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteNotice changes such as persistent sleep problems, panic, irritability, inability to recover between shifts, or physical symptoms. You do not need to wait for a diagnosis before raising workload and asking what support is available. In a 1 April 2022 article, Acas reported that 822,000 UK workers experienced work-related stress, depression or anxiety in 2020–2021. That is a historical UK figure, not a current estimate.

Acas suggests discussing adjustments that may help someone experiencing stress, whether or not they are disabled. Depending on the situation, possibilities include flexible hours, different responsibilities, breaks, workload prioritisation or training. Where someone is disabled, an employer may have duties to make reasonable adjustments; the exact legal position depends on the circumstances and jurisdiction.
If you do not feel safe speaking to your boss
HSE and Acas both identify alternatives when a direct conversation feels inappropriate or unsafe. Depending on what exists in your workplace, you could approach:
- Another line manager or senior manager.
- A trade-union or worker representative.
- Human resources.
- An employee assistance programme, counselling service or mental-health champion.
- A trained first aider or your GP for health support.
Explain the workload facts and the support you are seeking. If the conduct involves bullying, retaliation, discrimination, threats or pressure to do unsafe or unlawful work, follow the relevant workplace policy and obtain advice specific to your location. The guidance discussed here is primarily from Great Britain and does not determine an individual legal claim.
Keep copies of relevant instructions and your requests for clarification according to your workplace’s rules. Do not secretly record conversations or remove confidential information unless you have checked that this is lawful and permitted. Your aim is a safe, accurate route to a workable plan.
Examples of a boundary in practice
Two deadlines collide
Your manager adds a presentation due Friday while a regulatory submission is already due Friday. You reply: “I can prepare the presentation outline by Friday, or complete the regulatory submission in full. Which is the priority? If the presentation must be complete, can the submission move to Monday or can someone review the data?” The result is a scope, timing or staffing choice rather than two silently missed deadlines.
A role expands gradually
You begin maintaining a dashboard, then inherit meeting notes and customer queries. At the review you say: “The dashboard has added about four hours each week, and I now handle two recurring queries. Which previous responsibility should be removed, or should we change the role’s agreed capacity?” This addresses workload drift instead of treating each addition as an isolated favour.
The manager refuses to prioritise
You send: “I have listed the three deliverables and their dates. Based on the deadlines, I propose A, then B, then C. Please confirm by 2 p.m. If the order is different, tell me which date or scope should change.” If there is still no answer, escalate through the appropriate support route with the factual list and the unanswered decision.
A reusable checklist
- Have I listed current deliverables, deadlines, effort and dependencies?
- Can I describe the conflict without blaming or guessing motives?
- Have I asked which priority should pause, move, shrink or transfer?
- Do the proposed hours match my agreed working pattern?
- Who will tell affected colleagues or clients about a changed date?
- Have I confirmed the decision and review date in the normal workplace channel?
- If I feel unsafe or unwell, have I contacted an appropriate alternative support person?
A boundary is working when it makes the next decision clear: what you will deliver, what will change, who owns the change and when the arrangement will be reviewed. It is not a promise that no further work will ever arrive.
