The safest SaaS helpdesk uses layered controls: centrally enforced sign-in, least-privilege roles, protected integration credentials, customer authentication on data connectors, and continuous review of logs and security warnings. In Intercom, that means choosing an authentication method your organization can enforce, disabling password fallback when single sign-on is mandatory, limiting teammate permissions, and validating every connector’s audience before it goes live.
Intercom states the principle plainly in its Security at Fin guidance: “Security is a shared responsibility.” Workspace administrators control configuration, while identity providers, integration owners, developers, and support teams must protect the other parts of the data path.
What a secure SaaS helpdesk must protect
A helpdesk contains more than agent usernames. It can expose conversation histories, contact details, internal notes, attachments, account metadata, and actions that change customer records. Security therefore has two separate surfaces:
- Administrative access: how teammates authenticate, which areas they can change, and whether an administrator can detect unexpected exports or settings changes.
- Data integrations: how connectors authenticate to external systems, which records they can read or modify, and how the connector decides which customer is allowed to see a result.
Securing only the login leaves a dangerous gap. An over-permissioned connector or a missing customer-authentication check can disclose data even when every agent uses strong authentication. Conversely, a perfectly scoped connector does not protect the workspace if an agent can sign in through an unmanaged password route.

Use the controls below as a sequence: establish a trusted identity boundary, assign only required permissions, harden integration credentials and customer authorization, then monitor changes and retest the intended audience.
Choose an authentication method you can enforce
Intercom documents three principal sign-in choices: authenticator-app two-factor authentication (2FA), Google Sign-In, and SAML single sign-on (SSO). The right choice depends on whether your organization already manages identities in an identity provider, whether you need automated provisioning and deprovisioning, and whether a password route could remain as a bypass.
| Method | Best fit | Enforcement and identity management | Bypass considerations | Availability note |
|---|---|---|---|---|
| Authenticator-app 2FA | Workspaces that still use email and password but need a second factor | Users generate codes in an authenticator app; workspace administrators can require 2FA | Email/password remains part of the sign-in flow | Documented as an Intercom authentication option |
| Google Sign-In | Organizations whose teammates use managed Google identities | Can be required for the workspace and optionally restricted to an approved domain | If password login remains enabled, it can provide an alternate route; remove it when policy requires Google-only access | Documented as an Intercom authentication option |
| SAML SSO | Organizations with an identity provider and formal joiner, mover, and leaver processes | Uses the organization’s identity provider; Intercom’s SAML guidance describes just-in-time (JIT) provisioning and SCIM support | Disable email/password login when SSO is mandatory so teammates cannot bypass the identity provider | The current SAML setup page lists the Expert plan; verify the workspace’s present entitlement because packaging can change |
Do not assume that a plan name or feature list is permanent. Intercom’s authentication article describes SAML as plan-limited, while the current setup article lists the Expert plan. Check the plan shown in the customer’s workspace and the current SAML documentation before promising the feature.

1. Set a baseline with authenticator-app 2FA
- In the workspace security or authentication settings, choose the authenticator-app 2FA option documented by Intercom.
- Have each teammate enroll an authenticator app and complete a code-based sign-in before enforcement takes effect.
- Use the administrator control to require 2FA for the workspace once enrollment and recovery procedures have been communicated.
- Keep a documented recovery path for a teammate who loses the enrolled device. Recovery should verify the person through an independent administrative process rather than simply removing the second factor on request.
2FA is the appropriate fallback when an organization cannot yet connect an identity provider, but it does not replace centralized account lifecycle management. A departing employee can still retain an active account until an administrator removes it.
2. Require Google Sign-In when Google identities are the authority
- Confirm that every teammate who needs access has an eligible managed Google identity.
- Enable the workspace requirement for Google Sign-In in Intercom’s authentication controls.
- If the workspace should accept only corporate identities, apply the available domain restriction and verify that the configured domain matches the organization’s managed domain.
- Test with an administrator account and a normal agent account before removing alternative access.
- When Google-only access is the policy, disable email/password login. Intercom recommends removing that route so a teammate cannot bypass the enforced sign-in method.
Test an administrator account that is not dependent on a single person’s device or browser session. Record who can change authentication settings and how emergency access is recovered.

3. Use SAML SSO for identity-provider-controlled access
- Verify that the current Intercom plan includes SAML SSO; the current setup guidance lists Expert, but plan packaging is subject to change.
- Prepare the identity provider configuration and the SAML values requested by Intercom’s setup flow.
- Configure the identity provider’s assignment rules so only approved support staff can launch the Intercom application.
- Use the documented JIT and, where appropriate, SCIM capabilities to align account creation, role assignment, and deprovisioning with the identity provider’s lifecycle.
- Test a newly assigned user, an existing user, and a deprovisioned user. Confirm that a removed identity can no longer authenticate.
- After the SSO path works, disable email/password login if SSO is mandatory. Leaving a password route active defeats the purpose of central enforcement.
Keep a break-glass procedure that is controlled by the organization’s security administrators and reviewed regularly. Do not leave an undocumented personal account as a permanent exception.
Give teammates only the access their duties require
Authentication proves who a teammate is; authorization determines what that person can do. Intercom supports custom roles and permissions. Build roles around job duties rather than creating one broad “administrator” role for everyone.
The Tool Desk
Outbyte Driver Updater FREEScan for outdated or missing drivers - takes under a minuteDriver Scan →Outbyte PC Repair FREERepair Windows errors before they cause bigger problemsFix Now →Design roles by task
- Front-line support: access to the conversations, contacts, and actions required to answer customers, without workspace-wide configuration or export privileges.
- Team leads: the additional conversation and reporting controls needed to supervise a queue, still separated from identity and integration administration unless their job requires it.
- Integration owners: permission to configure and rotate the connectors they maintain, with no automatic grant of unrelated customer-data access.
- Workspace administrators: a small, named group responsible for authentication, roles, security controls, and incident response.
Use Intercom’s recommended-permission guidance as a starting point, then remove permissions that a role does not need. Separate the person who manages a connector from the people who consume its customer-facing output when operationally practical.
Review role changes and exports
Intercom’s teammate activity logs include important actions such as settings changes and data exports. Review those events when investigating an unexpected configuration change, a suspected data disclosure, or an account that appears to have more access than intended. Record the reason for elevated access and remove temporary permissions after the task is complete.
A useful review asks:
- Does every active teammate still need the workspace access assigned?
- Are any custom roles broader than the current job description?
- Who changed authentication, integration, or export settings?
- Were any data exports performed outside an approved business process?
- Do connector credentials still have a current owner?
Use the other workspace security controls
Intercom lists additional controls alongside authentication and role-based access. Treat these as configuration options whose availability and behavior can depend on the workspace plan and setup:

- IP allowlisting: restrict administrative access to approved network ranges where the organization has stable egress addresses. Account for remote staff, support vendors, and emergency access before enforcing it.
- Custom session length: shorten the period for which a browser session remains valid when the sensitivity of the workspace or the organization’s policy requires it. A shorter session can increase reauthentication requests, so test the operational impact.
- Teammate activity logs: retain and review evidence of important actions, including settings changes and data exports.
- Authentication policy controls: enforce the selected sign-in method and remove alternate routes that would undermine it.
These controls are complementary. IP restrictions do not replace MFA, and a short session does not compensate for an over-broad role.

Secure integration credentials and authorization
Start by inventorying every integration that can read, export, or modify customer or conversation data. Note its owner, purpose, data types, authorization method, permissions, and destination. The inventory is an operational safeguard: it makes abandoned credentials and duplicate connectors visible.
Choose OAuth or a private token according to the integration
| Integration situation | Required approach | What to avoid |
|---|---|---|
| Public app or integration that accesses another organization’s data | Use OAuth so each customer authorizes the app within the intended scope | Do not ask users to hand over their access tokens |
| Private app limited to its owner’s workspace | A private access token may be used | Never treat the token as an ordinary configuration value; protect it like a password |
Intercom’s developer FAQ makes this distinction explicitly. OAuth is the appropriate pattern for a public integration or any integration that must access another organization’s data. A private token is acceptable only for a private app confined to its own workspace, and it must be stored, transmitted, and rotated as a secret.
Protect the credential store
- Give each credential a named owner and a documented purpose.
- Keep tokens and client secrets out of source code, tickets, chat messages, and browser-visible documentation.
- Limit who can view or update credentials to the smallest practical administrator group.
- Rotate a token when its owner leaves, the integration changes hands, or exposure is suspected.
- Use the central credential view to confirm who created or last updated a credential.
Central visibility helps with accountability, but it does not make a token safe by itself. Anyone who can retrieve a usable secret may be able to act as the integration.
Configure Data connectors without crossing customer boundaries
Data connectors deserve a separate review because they can return information to a customer-facing conversation. Intercom’s connector guidance provides a sequence that combines provider authorization, customer authentication, workspace rules, and pre-launch security checks.

1. Select the provider authorization flow
- For a supported provider, select its documented OAuth flow when the provider and use case call for OAuth.
- For an HTTP Request or OAuth Request connector, configure the supported token method and keep the client secret in the connector’s protected credential area.
- Assign an owner and document exactly which records, fields, and actions the connector needs.
Intercom documents automatic token refresh behavior for HTTP Request and OAuth Request credentials after responses with status 400, 401, or 403. A server that incorrectly returns HTTP 200 for an access-denied response will not trigger that refresh behavior. Correct status handling is therefore part of connector reliability and security; token refresh does not remove the need to protect client secrets or credential storage.
2. Turn on customer authentication where the connector needs it
- Open the connector’s authentication settings and enable customer authentication for any flow that can expose customer-specific data.
- Choose the supported verification method for the channel and use case. Intercom documents email one-time passwords and Messenger JWT verification options.
- Confirm that the authenticated customer identity is the identity used to authorize the downstream lookup, not merely a conversational attribute supplied by the user.
Customer authentication is the control that binds a result to a verified person. It is different from an agent’s workspace sign-in: an authenticated teammate can still accidentally return one customer’s record to another customer if the connector does not verify the recipient.
3. Apply workspace authentication rules
Review the workspace authentication rules that govern the connector. Make sure the selected method is enabled for the relevant channel, environment, and audience. If a connector is intended only for authenticated customers, do not publish a public or unauthenticated variant that reaches the same data source.
4. Resolve warnings and run the security check
- Use the connector setup flow’s security check before setting the connector live.
- Read every warning rather than treating the check as a formality. Pay particular attention to missing customer authentication, broad scopes, exposed credentials, and audience or channel mismatches.
- Resolve the risks, rerun the check, and record any accepted residual risk with an owner and review date.
The check identifies configuration risks; it is not a substitute for a business-level data-flow review. Confirm that the connector returns only the fields the customer is entitled to see and that its actions work with the minimum required permissions.
Prevent one customer from seeing another customer’s data
Cross-customer disclosure usually occurs when a connector trusts an identifier supplied by the conversation instead of binding the request to a verified customer identity. Design and test the entire path:

- Authenticate the customer: require the connector’s supported email OTP or Messenger JWT verification where the data is customer-specific.
- Bind identity to the lookup: use the verified identity as the authorization input to the downstream system. Do not let a user freely substitute another email address, account number, or conversation attribute.
- Limit the connector scope: request only the records and operations needed for the use case.
- Constrain the audience: verify which workspace, channel, conversation state, and customer segment can invoke the connector.
- Test negative cases: attempt an unauthenticated request, a request with a mismatched customer identifier, and a request from a customer who should not have access. Each should fail without revealing sensitive fields.
- Check error behavior: ensure authorization failures return an appropriate denial status and do not fall through to a successful-looking response.
Run these tests after changing authentication, scopes, downstream API behavior, or customer matching logic. A connector that worked safely last month can become unsafe after a seemingly unrelated field or audience change.
Monitor, review, and respond to changes
Establish a review cadence
Set an internal cadence appropriate to the sensitivity and change rate of the workspace. At each review, reconcile active teammates and custom roles, inspect connector credentials and owners, examine activity-log events for settings changes and exports, and verify that customer authentication remains enabled on the connectors that need it.
Review immediately after a role change, integration handoff, identity-provider change, suspected credential exposure, or unusual export. Keep the review record with the decision, reviewer, date, and remediation owner.
Respond to a suspected integration compromise
- Disable or isolate the affected connector if doing so will not create a greater customer-safety problem.
- Revoke or rotate the private token, OAuth credential, or client secret using the provider’s supported process.
- Review teammate activity logs and connector credential history for unexpected updates, exports, or configuration changes.
- Check downstream logs for unauthorized requests and identify the time window and affected data.
- Restore the connector with minimum permissions, customer authentication, and a completed security check.
- Document the cause and update the connector owner, recovery procedure, and monitoring rules.
Do not rely on token refresh as an incident response. Refreshing an expired credential restores operation; it does not prove that the secret was not copied or misused.
Troubleshoot common security failures
| Symptom | Likely cause | Correction |
|---|---|---|
| A teammate still sees an email/password option after SSO was announced as mandatory | Password login was not disabled | Disable the alternate login route after testing SSO and documenting recovery |
| A newly removed employee can still access the workspace | The account lifecycle is not synchronized or the local account remains active | Check SAML/SCIM assignment and deprovisioning behavior, then remove residual access |
| A connector returns another customer’s record | Customer authentication is disabled or the lookup trusts an unverified identifier | Enable the connector’s supported customer verification, bind lookups to the verified identity, and test mismatched identifiers |
| An OAuth Request connector keeps using an expired token | The provider returned HTTP 200 for an access-denied response | Correct the provider’s status handling so the documented 400, 401, or 403 refresh path can run |
| An integration credential has no clear owner | The connector was created or transferred without an ownership record | Use the central credential information and activity history to identify the creator or updater, assign a current owner, and rotate the secret if its history is uncertain |
| A security check passes but the connector is still too broad | The check found configuration risks, while business authorization was not reviewed | Reduce scopes and fields, validate the intended audience, and test with minimum permissions before going live |
Deployment checklist
- Choose authenticator-app 2FA, Google Sign-In, or SAML SSO based on the organization’s identity-management capability.
- Confirm current plan eligibility, especially for SAML, before committing to the design.
- Disable email/password login when Google Sign-In or SAML is meant to be mandatory.
- Maintain a tested recovery path and controlled break-glass access.
- Create custom roles for actual duties and remove unnecessary permissions.
- Review teammate activity logs for settings changes and data exports.
- Inventory integrations, owners, data access, scopes, and destinations.
- Use OAuth for public or cross-organization integrations; protect private tokens like passwords.
- Protect client secrets and connector credentials, and use central creator/updater visibility for accountability.
- Enable customer authentication on customer-specific Data connectors.
- Apply workspace authentication rules and verify channel and audience behavior.
- Run the connector security check, resolve warnings, and validate negative cases before publishing.
- Schedule recurring reviews and rotate credentials after ownership or exposure changes.
Bottom line
Secure the helpdesk as two connected systems: an identity-and-permissions system for teammates and a customer-authorized data system for integrations. Enforce one trusted sign-in path, remove password bypasses when policy requires SSO, keep roles narrow, treat every token as a secret, require customer authentication for customer-specific connector results, and use logs and security checks to catch drift before it becomes a disclosure.
