Scope an indie game by protecting the experience players are meant to have, then treating every feature, production decision, and cut as a choice to revisit against that promise. Start with a short description of the game’s defining play, test the riskiest assumption with the cheapest useful prototype, and use a vertical slice only when you need evidence that the team can deliver representative work at its intended quality.

What game are you actually trying to make?

A feature list is not a scope until you know what the features are supposed to protect. Write the player-facing promise in one or two sentences before estimating tasks or debating what to cut. Describe what the player does and the distinctive experience that activity should create. For example: “Explore a compact wilderness at your own pace, meeting odd characters and finding small surprises. The pleasure comes from curiosity and a relaxed sense of discovery.” This is an illustrative planning statement, not a formula or a claim about a particular game.

The promise is a decision aid, not a slogan that every feature must literally repeat. A candidate feature might express the defining experience directly, enable it, test a consequential uncertainty, or be optional work that can wait. That distinction prevents two opposite mistakes: keeping a feature only because it appeared in the first plan, and cutting something important because its value is not immediately obvious.

Make the promise concrete enough to guide cuts

  • Say what the player does. Use verbs such as explore, negotiate, build, evade, solve, or compete. “A beautiful world” does not tell the team what play has to work.
  • Name the intended feeling or payoff. Examples include tension from limited information, satisfaction from mastering a pattern, or delight in unexpected discoveries. These are possible descriptions, not required categories.
  • State what makes the combination distinctive. A familiar activity can still support an original game if its setting, constraints, pacing, perspective, or interactions make the experience specific.
  • Keep it short enough to use. If the promise becomes a long list of modes, systems, and content, it is probably describing planned work rather than the experience the work is meant to create.

Do not turn the promise into a defense of the original concept at all costs. Evidence may show that a mechanic is not enjoyable, a production approach is impractical, or the intended experience works better in a smaller form. The promise should help the team decide what to preserve and what to reconsider; it should not prevent learning.

Why scope needs to change during development

Scope is not just the set of features written down at the beginning. It changes as the team learns what the central play requires, what work takes, and which assumptions hold up. A 2022 Game Developers Conference Vault session, “Fear of Scope: The #1 Reason We Make Ludicrous Production Decisions,” describes scope growing during development and necessary cuts being delayed. When a plan expands without a corresponding decision about what to remove, reduce, or postpone, the remaining work becomes harder to judge.

This is why a plan should make revision visible. A feature does not become essential merely because it is on a roadmap, and a feature does not become disposable merely because production is difficult. At each decision, ask what role the work plays in the promised experience, what uncertainty it resolves, what it costs the team to pursue, what other work depends on it, and whether it can wait.

There is no universal review cadence established by the cited material. Choose a review point that fits the project’s actual decision flow—for example, after a prototype has answered a central play question, after a representative production exercise, or when new work changes the remaining plan. The important thing is to revisit scope when evidence changes, rather than allowing additions to accumulate and postponing difficult cuts by default.

Prototype the uncertain fun before producing the game around it

A prototype is a cheap playable experiment aimed at a question: is the central activity engaging enough to justify more work? It may use temporary art, rough controls, a small test space, or incomplete systems. Its value comes from answering the question, not from resembling the eventual release.

Choose the question before building

Write down the uncertainty in plain language. “Can moving through this space make exploration feel rewarding?” is more useful than “Make a prototype.” “Do these combat choices create interesting decisions?” is more useful than “Build combat.” Then define what the prototype needs to let someone do to encounter that uncertainty. Keep out systems, content, and polish that do not help answer it.

  1. Describe the risky assumption. Name the player action or interaction that the game depends on, and why it might fail to deliver the intended experience.
  2. Build the smallest playable test. Include enough interaction for the question to arise; avoid expanding the test into a miniature production version.
  3. Play it and observe the result. Look for whether the intended decision, feeling, or payoff is actually present. Do not treat the existence of a working build as proof that the experience works.
  4. Record the decision that follows. Continue, change the design, test another assumption, or stop pursuing that direction. Keep the result attached to the planning decision so the team does not later treat the prototype as a promise to ship everything it contains.

A prototype can establish that an idea deserves further investigation; it does not establish that the game can be built at its intended quality with the available production capacity. That is a different question. A rough build that demonstrates enjoyable play does not, by itself, prove the team can make the required art, content, tools, or other disciplines work together in production.

Use a vertical slice when production feasibility is still uncertain

A vertical slice is a small, representative segment built across the relevant disciplines to test whether the team can produce work at the target quality. It helps answer “Can we make this?” rather than “Should we make this?” A prototype may test the fun with temporary assets; a slice should expose enough of the real production work to reveal quality expectations, dependencies, and bottlenecks.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The Game Development Constitution’s production guidance recommends proving one polished slice at target quality. This is production guidance, not an official GDC publication, despite “GDC” appearing in the repository filename. It also recognizes the trade-off: a slice consumes real production effort, so it may be unnecessary for a very small or experimental project, or where feasibility is already clear.

Approach Main question What to build What it does not establish by itself
Rough prototype Is the central play compelling? The cheapest playable interaction that exposes the key uncertainty; temporary presentation may be appropriate. Whether the team can deliver representative work at the intended production quality.
Vertical slice Can the team produce a representative piece of the game at the intended quality? A small segment using the relevant disciplines and a quality bar credible for the final game. That every planned feature is feasible, necessary, or worth making.

Keep the slice representative, not expansive

Pick a segment that puts the meaningful production risks in view. If the game depends on a particular kind of level, interaction, presentation, or content pipeline, the slice should contain enough of that work to test it. A beautiful scene that avoids the difficult parts can reassure the team without answering whether the project is producible. Conversely, reproducing a whole chapter or many content variants can turn the test into expensive production before its purpose is clear.

Before building the slice, state what the team needs to learn from it. That might include whether the target presentation is achievable, whether disciplines can deliver their work together, or whether the expected level of detail creates a bottleneck. These are useful planning questions, not a standardized checklist or a guarantee that one slice predicts every later production challenge.

Decide whether the extra proof is worth its cost

Use a vertical slice when uncertainty about feasibility or target quality could materially change the project plan. If the game is tiny, experimental, or already straightforward to produce at its intended quality, a rougher and lighter approach may be enough. Do not build a slice simply because a larger production uses one; also do not treat a promising prototype as proof of production feasibility when the hard production work remains untested.

Compare candidate features without pretending there is a universal score

For each proposed feature, discuss five practical dimensions: its fit with the player-facing promise, the uncertainty it reduces, its production effort, the dependencies it creates or affects, and whether it can be deferred without damaging the experience. This is a decision checklist synthesized from production guidance, not a validated scoring system. Do not assign made-up numerical weights and let a total score substitute for judgment.

Decision dimension Question to ask Why it matters
Fit with the promise Does it express or enable the defining play, or is it mainly an attractive addition? Helps distinguish identity-bearing work from features that can be removed without changing the game’s core experience.
Uncertainty reduced What important unknown will this work resolve? Some work is valuable because it tests an assumption, even if it is not planned as release content.
Production effort What disciplines and ongoing work does it require? A feature’s apparent size can hide the production work needed to make it usable and consistent with the intended quality.
Dependencies What must exist first, and what other work is waiting on it? Dependency effects can make a seemingly small feature consequential to the plan.
Deferrability Can the team postpone it while preserving a coherent version of the promised experience? Separates work that must be resolved now from work that can remain an option.

Use the dimensions to have a specific conversation, not to create false precision. A feature may fit the promise but still be too risky to build in its current form. Another may be useful chiefly because testing it now can prevent a more expensive commitment later. If the team cannot explain a feature’s role, identify what it depends on, or say why it must happen now, that is a reason to investigate or defer—not automatic proof that it should be cut.

Make scope decisions explicit: retain, reduce, defer, or cut

When new evidence or work changes the plan, record a visible decision instead of letting the scope quietly grow. Four outcomes cover the common choices:

  • Retain: Keep the work in the current plan because it meaningfully supports the promise and the team still has a reason to pursue it.
  • Reduce: Preserve the important player-facing function while narrowing its form, reach, or amount of content. Be clear about what remains, rather than leaving an undefined smaller version in the plan.
  • Defer: Move the work out of the current commitment because it does not need to be solved now. Deferral is a decision about timing, not a guarantee that the feature will later return.
  • Cut: Remove the work from the project plan. Note any consequence for the player experience or other work so the team can judge whether the remaining game still delivers its promise.

For each decision, write down the evidence or reason, the effect on the promised experience, and any dependent work that must change. Keep the entry brief enough to use. The purpose is not paperwork; it is to make it harder for a deferred feature to reappear as an assumed commitment, or for a necessary cut to remain indefinitely unspoken.

Revisit the plan when evidence changes

Compare the work remaining with actual production progress and what prototypes or slices have revealed. If a test invalidates an assumption, update the plan instead of treating the original estimate or feature list as binding. If production reveals a bottleneck, determine whether the game needs that work to deliver its promise, whether the approach can be simplified, or whether dependent work should also change.

A useful review asks:

  • What do we now know about the central play that we did not know when this work was proposed?
  • What production evidence has changed our understanding of the quality bar, effort, or dependencies?
  • Which planned work still serves the promise, and which work has no clear role?
  • If capacity is tighter than expected, what can be reduced, deferred, or removed without breaking the intended experience?
  • Does an addition require a corresponding change elsewhere, or has the plan only grown?

These questions are a practical review aid, not a prescribed schedule or formal industry standard. Their value is in linking decisions to current evidence instead of to optimism, habit, or the fact that an idea has already been discussed.

What A Short Hike can—and cannot—teach about bounded scope

The Game Developers Conference Vault’s 2020 listing for “Independent Games Summit: Crafting A Tiny Open World: ‘A Short Hike’ Postmortem” says creator Adam Robinson-Yu put a major project on the back burner for a prototype that became A Short Hike. The listing describes the small game’s initial release as coming together within a four-month deadline. It says the session addresses design choices involving visual style, level design, writing, and setting player expectations.

The useful lesson is that a bounded project can take shape through deliberate design choices about how the experience is presented and what players should expect. The example does not establish a schedule template. The listing does not provide detailed production accounting or a complete history of which features were cut, so it cannot show that every small game can be completed in four months, or that another team should use the same deadline. Treat it as one documented case, not a forecast.

Common scope traps and what to do instead

Cutting before identifying what makes the game distinct

A hurried cut list can preserve easy-to-name features while removing the interaction or quality that makes the game worth playing. First articulate the promise, then trace each candidate cut’s effect on it. If the effect is unclear, test the assumption or discuss it before deleting the work.

Polishing a prototype before it answers its question

Visual finish can make a test more expensive without making its central evidence clearer. Define the uncertainty and the minimum interaction needed to expose it. Add production polish when production feasibility or target quality is the question—not as a substitute for finding out whether the play works.

Treating a prototype as proof that the full game is feasible

A rough prototype can test the play while leaving the production approach largely unexamined. If the team still does not know whether it can deliver representative work at the intended quality, consider a small vertical slice aimed at that uncertainty. If feasibility is already clear or the project is very small, the extra production effort may not be justified.

Adding features without naming the trade-off

Every addition changes the plan, even if nobody formally replaces anything. Ask what the new work serves, what it depends on, and what existing commitment changes to make room for it. A feature should not become an invisible obligation simply because it sounds valuable in isolation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Assuming “deferred” means “later for sure”

Deferred work is outside the present commitment. Keep it visibly separate from retained work, and do not let it shape the expected release experience unless a later decision brings it back. Otherwise the team may plan, communicate, or build dependencies around content it has not actually chosen to make.

A compact scope worksheet for a small team

Use this worksheet when a new project, feature, or production discovery requires a decision. Its prompts are a practical synthesis, not a standard scoring model.

  1. Promise: In one or two sentences, what does the player do, and what distinctive experience should that create?
  2. Uncertainty: What assumption could make that experience fail or make the project impractical?
  3. Cheapest useful test: Can a rough prototype answer the play question, or does the uncertainty require representative work at target quality?
  4. Feature role: For each candidate feature, how does it fit the promise, what uncertainty does it reduce, what effort and dependencies does it involve, and can it wait?
  5. Decision: Retain, reduce, defer, or cut it. Write the reason and any effect on the player experience or dependent work.
  6. Review trigger: Identify what new evidence would cause the team to reconsider the decision. Do not invent a universal calendar rule; use the project’s meaningful evidence points.

Applying the worksheet does not guarantee a finishable game or eliminate uncertainty. It makes the plan easier to change deliberately: the team can protect what is distinctive, test what is uncertain, and stop treating every early idea as a permanent production obligation.
