A useful playtest is a focused research session, not an open invitation for opinions. Start with one design uncertainty and a decision it could change, recruit players who fit that question, give them believable goals without revealing the solution, observe what they actually do, ask neutral follow-ups, and connect each finding to a concrete change or next experiment.

Define the decision before you schedule a session

Write the decision first, then design the playtest to supply evidence for it. A goal such as see whether the game is fun is too broad to guide recruiting, tasks, observation, or analysis. A decision-focused question tells you what to put in the build and what evidence would be sufficient.

Turn a broad concern into a testable question

Use a question that names a player, a moment, and the behavior you need to understand. Examples include:

  • Can a first-time player infer that a glowing icon signals low health?
  • Does the tutorial teach the dodge mechanic before the first difficult encounter?
  • Can players identify why the multiplayer team lost the round?

These are example questions, not findings from prior tests. For each one, write the possible design response beside it. If players do not recognize the icon, you might change its visual language, add contextual feedback, or test a different tutorial cue. If the issue is not present, you may keep the current design and move to another uncertainty.

Choose a build that can answer the question

Do not test a rough feature if the question depends on a finished surrounding flow. Conversely, do not wait for a complete game when a focused prototype can reveal whether a signal is noticed. Record the build identifier, platform, input method, and any known limitations so that a finding can be traced to the experience participants actually saw.

Choose a session format deliberately

A moderated one-to-one session is suited to individual comprehension and probing a player’s reasoning. A group or multiplayer session is appropriate when cooperation, competition, or communication is the subject. An extended test captures play over multiple days or weeks. A survey works when the team has a narrow set of questions and needs structured responses. An online community test can reveal performance and rough-build behavior in players’ own environments.

Electronic Arts describes these as distinct formats in its playtesting program. Those categories are useful options, not a universal schedule or requirement for every team.

Recruit players who match the question

Recruit for the decision you are making, not for convenience. A first-time-player comprehension test needs people who have not already learned the game from the development team. A balance question may require players with relevant genre or competitive experience. If you are testing accessibility, recruit people who represent the access needs the feature is intended to support.

Define the participant profile

Write inclusion and exclusion criteria before outreach. Include relevant experience such as genre familiarity, control experience, multiplayer habits, language, platform, or accessibility equipment. Exclude prior exposure only when it would teach the very behavior you need to measure. Keep a record of who was invited, who qualified, and which build each person played.

Avoid the convenience-only sample

Developers and close colleagues can find crashes and obvious friction, but they already know the game’s vocabulary and intended solutions. Digital.gov’s usability guidance cautions against sampling only experts, friends, family, or close colleagues. Apply that principle to the question at hand rather than treating it as a rule that every study must exclude experienced players. A competitive balance study and a first-session tutorial study need different participant mixes.

Screen for the behavior you need

Use a short screener that measures relevant experience without teaching the feature. Asking whether someone has played a particular genre is safer than explaining the mechanic you plan to observe. Do not disclose the intended solution in recruitment messages, because participants may arrive looking for it.

Design tasks and scenarios that reveal behavior

Give players a believable goal, enough context to understand why they are acting, and a challenge that can expose the behavior under study. Do not tell them which button, route, item, or strategy you expect them to use.

Write a goal, not a walkthrough

Weak prompt: Press the blue jump button, then use the grapple.

Stronger prompt: Find a way to reach the upper platform.

The second prompt tests whether the player can discover and evaluate possible actions. It does not hide the objective; it simply avoids supplying the intended solution.

Keep scenarios realistic and comparable

Use the same task wording or a closely matched scenario when comparing players or versions. State the situation, the goal, and any constraints that a normal player would know. Avoid hints that are not available in the game. If the test concerns a multiplayer moment, provide the same team objective and rules while allowing natural communication.

Pilot the script and build

Run the entire setup with a pilot before collecting formal sessions. Check that the task is understandable, the build loads, accounts and controllers work, recordings are captured, and the session fits the available time. A pilot should reveal wording that accidentally gives away the answer as well as broken flows that would otherwise dominate the data.

Prepare a discussion guide

Keep one document with the introduction, participant briefing, task wording, setup checklist, observation fields, follow-up prompts, and closing questions. A consistent guide reduces accidental differences between moderators and makes sessions easier to compare.

Pick the format that fits the evidence needed

Format Useful when Trade-offs
Moderated one-to-one You need to observe individual comprehension and probe why an action occurred. Enables rich follow-up, but the moderator’s presence can affect behavior.
Group or multiplayer The question concerns collaboration, competition, coordination, or shared play. Captures interaction, but group dynamics can influence what participants say and do.
Extended playtest You need to understand play across multiple days or weeks. Shows longer-term experience, but depends on continued participation and follow-up.
Survey You have specific questions and need structured responses from many players. Efficient to distribute, but an ambiguous response cannot be clarified in real time.
Online community test You need feedback on performance or a rough build in players’ own environments. Produces more natural-context data, but builds may be incomplete and the feedback method less controlled.

Choose one format or combine formats only when each adds evidence to the decision. For example, moderated sessions can explain why a tutorial fails, while a later survey can measure how common a reported reaction is. Do not use a survey to compensate for a question that requires observing discovery.

Brief participants without contaminating the session

Explain the purpose and remove performance pressure

Tell participants that the session evaluates the game, not their intelligence or skill. A reassurance recommended in the Game Developer practitioner guidance is: We didn’t make the game, and it doesn’t matter to us whether you love it, or hate it. We just want you to be honest about your experience. Adapt the wording to your team, but make clear that criticism is useful and that the participant is not being graded.

Set expectations for thinking aloud

Asking players to describe thoughts while they play can expose expectations and confusion. It can also change play, especially during timing-sensitive combat, puzzles, or social interaction. Use think-aloud only when it serves the question. Tell participants when to speak, and allow quiet play when uninterrupted behavior is the evidence you need.

Use a recovery rule

Decide in advance when a moderator may intervene. A recovery point might be needed after a crash, an account problem, or an unrecoverable state. Do not rescue a player merely because they chose a different strategy or are taking longer than expected. Record every intervention, because assistance changes what happened next.

Observe what happened before explaining why

During play, capture concrete events: where the player paused, what they tried, what they ignored, what they repeated, where they failed, and what information was available at that moment. Write the observation separately from your hypothesis.

Interpretation to test: The player may not have noticed the resource, may have understood it but chosen not to use it, or may have been pursuing a different strategy.

Those explanations lead to different design decisions. Ask a follow-up before labeling the event as a comprehension failure.

Preserve the natural experience

Stay mostly quiet while the player works. Avoid facial reactions, hints, and leading confirmations. If you must speak, use a neutral reminder of the task rather than a clue about the solution. Note the exact point of the interruption and treat the affected segment differently during analysis.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use short check-ins for long sessions

In an extended test, ask brief questions after meaningful segments rather than waiting until the end. The Game Developer article describes mini-interviews as a way to examine specific moments while reducing reliance on memory. Do not interrupt mid-action when the interruption would change the behavior being studied; wait for a safe pause.

Ask neutral questions that clarify the player’s experience

Begin broadly, then follow the participant’s own words. Keep questions concise, open, and limited to one idea.

Useful follow-up prompts

  • What did you think you needed to do here?
  • What were you expecting to happen?
  • What did you try?
  • You said this felt confusing. What did you mean by that?
  • How did that work for you?

Ask about the participant’s experience, not what another type of player would think. When observed behavior and stated intent differ, describe the behavior neutrally and invite an explanation: I noticed you opened the map twice before moving. What were you looking for?

Avoid questions that steer the answer

  • Do not imply a preferred response: Was the icon too subtle?
  • Do not combine issues: Was the tutorial clear and enjoyable?
  • Do not ask participants to design the solution on demand: What should we add here? Use their suggestion as input, not as a requirement.
  • Do not interrupt every mistake. A pause may be the evidence you need.

Time questions around the moment

Ask immediately after a safe stopping point when the detail is fresh. For longer tasks, use a short check-in after a meaningful segment. A final interview can explore overall impressions, but it should not replace questions tied to observed moments.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Keep bugs separate from experience problems

A crash, missing asset, or technical failure is a bug. A player failing to understand the objective, misreading a signal, or abandoning a mechanic is a design or experience issue. Both matter, but they need different owners and follow-up.

Log a bug with reproducible conditions, platform, build, steps, and severity. Log an experience finding with the moment, observed behavior, available information, player explanation, and impact on the goal. A technical fix may remove a crash without addressing why players still cannot tell what to do.

How many playtesters do you need?

There is no universal sample size. The number depends on whether you are exploring comprehension, comparing variants, studying balance, or estimating a population rate.

Schell Games gives five to ten testers as a practical small-group rule of thumb that may uncover major usability issues. Treat that figure as an exploratory guideline attributed to Schell Games in 2026, not as a guarantee. A study intended to make statistical claims about balance, retention, or population percentages needs a sample-size plan appropriate to those claims, and the five-to-ten range is not a substitute for it.

Use stopping criteria instead of a magic number

Before sessions begin, define what would justify another round. You might stop an exploratory round when the same comprehension problem appears repeatedly and the team has enough evidence to choose a change, or continue when observations conflict or the participant mix is missing a key target group. If you compare versions, decide in advance which outcomes and differences matter.

Turn notes into prioritized findings

Immediately after each session, preserve evidence beside interpretation while the sequence is still clear. A shared document is sufficient; no particular paid software is required.

Use an evidence-to-decision table

Field What to record
Moment or feature The scene, task step, mechanic, or interface element.
Observed behavior What the player did, including pauses, attempts, omissions, repeats, and failures.
Player explanation The participant’s own words about expectations, reasoning, or emotion.
Impact What the behavior blocked, delayed, or changed in the intended experience.
Frequency How often the pattern appeared and in which participant segments.
Confidence How strongly the available observations support the interpretation and what remains uncertain.
Next decision or test The proposed design change, comparison, or follow-up experiment.

Look for patterns without flattening context

Group similar observations, but retain differences that could explain them. A repeated failure among first-time players may indicate onboarding friction, while experienced players may intentionally bypass the same cue. Record the relevant participant profile, game state, and build version rather than reducing every comment to a vote.

Prioritize by consequence and evidence

Rank findings by how seriously they affect the test question and how credible the evidence is. A single severe blocker can deserve action before several minor preferences. A frequently mentioned suggestion is not automatically a requirement, and the loudest opinion is not necessarily representative. Digital.gov recommends prioritized findings that feed future stories or refinements instead of a laundry list.

Write findings as a traceable chain

A useful finding lets a designer move from evidence to an action without guessing. Use this structure:

  1. Moment: identify where the issue occurred.
  2. Behavior: state what several or relevant players did.
  3. Expectation: quote or accurately paraphrase what they thought would happen.
  4. Consequence: explain which goal, decision, or feeling was affected.
  5. Action: propose a change or a specific next test.

For example: At the first low-health encounter, three first-time players ignored the glowing icon and searched the environment for a healing item. They expected the icon to mark an objective rather than health. This delayed recovery and made the encounter feel unfair. Test a health-specific visual treatment and repeat the same scenario with new players.

The action is deliberately testable. It does not claim that one participant’s preferred replacement is the correct final design.

Common failure modes and fixes

The session starts with no decision

Symptom: The team collects broad opinions and cannot agree what to change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Fix: Rewrite the goal as one uncertainty connected to a possible decision. Remove tasks and questions that do not provide evidence for it.

Fix: Pilot the build, maintain a setup checklist, record the environment, and separate bug ownership from experience analysis. Reschedule the affected task when the technical failure prevents a valid observation.

End-to-end playtest checklist

  1. Write one design uncertainty and the decision the result could change.
  2. Select the build, platform, and session format that can answer it.
  3. Define the target participant profile and screen for relevant experience without teaching the mechanic.
  4. Write believable, comparable tasks with clear goals and no solution clues.
  5. Pilot the script, build, recording setup, accounts, controllers, and recovery path.
  6. Prepare a consistent introduction, task wording, observation fields, and follow-up prompts.
  7. Tell participants they are not being judged and explain whether you will ask them to think aloud.
  8. Observe concrete behavior before assigning a cause; record what information was available.
  9. Ask open questions about expectations and actions, especially when behavior and stated intent differ.
  10. Log crashes and other technical failures separately from design or experience findings.
  11. After each session, preserve the observation, player explanation, impact, frequency, confidence, and next action.
  12. Compare patterns across the relevant participant groups and prioritize by consequence and evidence.
  13. Turn the leading finding into a specific design change or next experiment, then schedule the next test around that decision.

When this chain is intact, a playtest produces more than reactions. It shows what players encountered, what they believed was happening, how that affected their progress or experience, and what the team can test next.
