Do not pay, reply, or investigate alone. Preserve the message, notify your organization’s incident lead through a trusted channel, and follow the incident-response plan. The response team should determine whether systems were encrypted, data was stolen, or the message is a bluff; isolate affected systems without destroying evidence; involve leadership, legal counsel, the cyber insurer and qualified responders; and report promptly. In the United States, that normally means CISA, the FBI’s Internet Crime Complaint Center (IC3), or a local FBI field office. Other countries use different reporting and breach-notification channels.

What should I do if my company gets a Bitcoin ransom demand?

Use this order of operations:

  1. Stop direct interaction. Do not answer from a personal account, click links in the demand, open an attached “decryptor,” send cryptocurrency, or promise the attacker anything.
  2. Preserve the original communication. Keep the ransom note, email headers, chat export, screenshots, attachments, wallet address, cryptocurrency type, requested amount and deadline. Do not edit or delete the original.
  3. Notify the incident lead immediately. Use the company’s emergency number, ticketing system, security hotline or another trusted channel—not contact details supplied by the attacker. Tell IT or security, your manager and the designated incident commander or business-continuity lead.
  4. Follow the response plan. The incident team should identify affected devices, accounts, servers and cloud services, then contain them while preserving evidence.
  5. Escalate and report. Leadership should involve legal counsel, the cyber insurer, managed security or incident-response specialists and law enforcement as appropriate.

A deadline in the message is not a reason to bypass these steps. Treat it as information to record, not an instruction to obey.

Why a Bitcoin demand does not prove what happened

A demand can accompany several different incidents:

Encryption-based ransomware

Ransomware may prevent access to files, applications or entire systems by encrypting them. Typical clues include a new file extension, ransom notes in multiple directories, failed logins, disabled security tools or a sudden inability to reach shared drives. The incident team must identify the initial access route and every system that may have been touched.

Data-only extortion

An actor may claim to have copied payroll records, customer data, source code or confidential documents and threaten publication without encrypting anything. A data-theft threat can be real, exaggerated or fabricated. Do not confirm the claim to the attacker or assume that an apparently normal workstation proves the organization is safe; responders need to review access logs, data-transfer evidence and affected accounts.

A bluff or recycled note

Some messages contain generic claims, public information, a guessed company name or a wallet address with no evidence of access. That still warrants a coordinated assessment. A workplace demand is a security event until the organization’s responders establish otherwise.

Do not download a supposed proof file, open a link to a “sample,” or negotiate to obtain evidence. Those actions can deliver malware, reveal that the account is active or alter evidence.

Who should receive the first notification?

Use the organization’s incident-response plan and its out-of-band contacts. If you do not know the plan, tell your manager and the IT or security team using a phone number or internal directory entry you already trust.

  • Incident commander or security lead: coordinates technical containment, evidence handling and decisions.
  • IT operations and identity administrators: check endpoints, servers, backups, cloud accounts and authentication systems.
  • Management and business-continuity leaders: decide which services must be kept running and who may authorize major changes.
  • Legal and privacy counsel: assess contracts, privilege, sanctions and notification duties in the relevant jurisdictions.
  • Cyber insurer and approved responders: many policies require notice through a specified hotline and may restrict which vendors can be engaged.
  • Communications or human-resources teams: control employee, customer, regulator and media messages when the incident affects people or public services.

Do not forward the demand to a large mailing list or post it in a public chat. Send it only to the designated response group and preserve the original in the location specified by the plan.

How the response team should contain affected systems

Containment protects other systems while responders work out what happened. CISA’s #StopRansomware Guide, revised October 19, 2023, advises determining impacted systems and immediately isolating them. The safest action depends on the evidence and the organization’s procedures.

When one device appears affected

Tell the user to stop working on that device and disconnect it from wired and wireless networks only if the response plan or incident lead directs that action. Do not shut it down, wipe it, reinstall it or run an unapproved cleanup utility before responders decide what evidence is needed. If isolation would destroy volatile evidence or interrupt a critical process, a responder may choose a different sequence.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

When several systems or a subnet are involved

The response team may need broader network isolation, segmentation, firewall changes, account disablement or temporary service shutdown. Those changes should be made by authorized administrators who document what changed and when. Disconnecting an entire site without coordination can destroy logs, interrupt safety-critical operations or prevent responders from collecting evidence.

When cloud accounts or identity systems may be compromised

Responders should review privileged accounts, active sessions, tokens, remote-access tools, mailbox forwarding rules and recent authentication events. Password and token resets must be coordinated so that an attacker is not locked out of one system while retaining access through another. Preserve authentication logs before retention periods expire.

Situation Typical coordinated action Employee action
One workstation shows a ransom note Isolate the host, preserve memory and disk evidence where feasible, and check adjacent accounts and systems. Stop using it and contact the incident lead through a separate trusted device or phone.
Shared drives or multiple servers are unavailable Segment affected networks, protect backups, identify the encryption timeline and prioritize critical services. Do not reconnect devices, restore backups or copy files between systems without approval.
Data publication is threatened but systems work normally Investigate access and transfer logs, identify potentially exposed data and preserve the attacker’s claims. Do not validate the data set for the attacker or contact customers and regulators independently.
Only a suspicious email or message is reported Analyze headers, links and attachments in a controlled environment and search for related activity. Report it as received; do not click, reply or forward it outside the approved channel.

What evidence must be preserved?

Preservation is more than saving a screenshot. The response team needs enough context to establish the timeline, identify access, support reporting and decide whether recovery is safe.

Preserve the demand itself

  • The original email, chat message, ransom note or portal export, including headers and timestamps.
  • Every attacker contact address, website, chat handle, telephone number and encryption key or identifier.
  • The cryptocurrency requested, wallet address, amount, exchange or payment instructions and deadline.
  • Any transaction ID, wallet record, exchange receipt or blockchain reference if money was sent.
  • Claims about stolen files, screenshots, file samples, employee names, passwords or internal details.
  • The exact file extension or note name added by the malware, if encryption occurred.

Preserve technical artifacts

Under the response plan, qualified responders may collect relevant logs, system images, memory captures, precursor malware samples and other volatile evidence. They should document the source, time, collector, storage location and any handling so the evidence remains trustworthy. Useful sources can include endpoint alerts, firewall and VPN logs, identity-provider events, email security records, cloud audit logs, backup activity and file-server access histories.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Do not rename, modify or “clean” the ransom note. Do not rebuild a server or restore a backup until responders confirm that required evidence has been captured and that the intrusion path has been closed. A backup connected to an affected network may also be compromised, so protect backup systems before beginning recovery.

How to determine whether data was stolen

Encryption and theft can occur together, and an attacker’s statement is not proof. The incident team should build a timeline from reliable records:

  1. Identify the earliest suspicious login, process, email, remote-access session or administrative change.
  2. List accounts, endpoints, servers, cloud services and repositories that account touched.
  3. Look for unusual archive creation, bulk reads, outbound transfers, new forwarding rules and use of compression or remote-management tools.
  4. Compare affected files and systems with backup inventories and normal access patterns.
  5. Preserve copies of relevant logs before automatic retention removes them.
  6. Classify potentially exposed information—such as personal, health, payment, employee, customer or proprietary data—for legal and contractual review.

Do not tell an attacker that the organization has confirmed or disproved the theft. That can improve the attacker’s intelligence and complicate negotiations or investigations.

Who do I report a ransomware demand to?

The reporting route depends on where the organization, affected people and systems are located. The operational guidance below is U.S.-focused.

United States

  • CISA: use the agency’s ransomware reporting channel and follow its current incident guidance.
  • FBI Internet Crime Complaint Center (IC3): submit a complaint at www.ic3.gov.
  • Local FBI field office: contact the office serving the organization’s location, especially when there is an immediate operational or safety concern.
  • U.S. Secret Service: consider this contact where appropriate to the organization and incident.

The FBI asks for details such as the ransomware variant, encrypted file extension, cryptocurrency type and address, attacker email addresses or websites, demand amount, payment status and amount paid. Report whether or not the organization decides to pay. If cryptocurrency was transferred, include available transaction information.

Outside the United States

Use the national cybercrime reporting service, data-protection or privacy regulator, sector regulator and local police or law-enforcement contacts required by the organization’s incident plan. A multinational incident may require notices in more than one country. The correct deadline and recipient depend on the affected people, legal entity, sector, contracts and type of data; obtain jurisdiction-specific legal advice rather than applying U.S. timelines universally.

Should an employer pay a Bitcoin ransom?

Employees should never make that decision. The FBI states, “The FBI does not support paying a ransom in response to a ransomware attack.” CISA, the FBI and the NSA strongly discourage payment because it can encourage further criminal activity and does not guarantee that files will be restored or that stolen data will be deleted.

A payment decision, if considered at all, belongs to authorized organizational leadership after consultation with legal counsel, the insurer, incident-response specialists and relevant authorities. They must evaluate operational safety, the availability and integrity of backups, the possibility of sanctions or other legal restrictions, the risk of repeat extortion, the effect on affected people and the organization’s ability to recover without paying. Do not promise staff, customers or the attacker that payment will produce a particular result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Payment is not a substitute for reporting. The FBI’s guidance asks organizations to report even when they choose to pay, and records of the transaction may be important to investigators and financial-tracing efforts.

What if cryptocurrency has already been sent?

Tell the incident commander, legal counsel, insurer and financial-control team immediately. Do not send a second payment because an attacker claims the first failed, and do not use an unapproved “recovery” service that promises to retrieve funds.

Preserve the wallet address, transaction hash or ID, blockchain network, amount, currency, exchange account, timestamps, screenshots and communications. Contact the exchange or custodian through its official support channel as soon as possible; it may be able to flag or freeze related activity, although no recovery is guaranteed. Include the transaction information in the IC3 complaint or the appropriate local report.

How to handle possible personal-data exposure

A threat to publish data can trigger contractual, regulatory and employment obligations even when files were not encrypted. Legal and privacy teams should determine what information was involved, whose data it was, where those people reside and which notification rules apply. They should also review obligations to customers, suppliers, regulators, payment networks and law-enforcement agencies.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Employees should not notify affected individuals, regulators or customers independently. Public statements must use verified facts, avoid speculation about the attacker and explain practical protective steps only after leadership and counsel approve them. Keep an internal record of what is known, what remains uncertain and when each conclusion changed.

How employees should communicate during the incident

  • Use approved internal channels and assume ordinary email may be monitored or unavailable.
  • Share the minimum information needed for each recipient; do not circulate stolen files or ransom materials unnecessarily.
  • Do not post details on social media, public forums or personal messaging apps.
  • Refer media, customers and external researchers to the designated communications contact.
  • Record observations with times, device names, usernames and exact error messages rather than conclusions about who attacked the company.
  • Preserve suspicious messages in their original form and identify any action already taken.

Recovery after containment

Recovery starts only after responders have a defensible understanding of the intrusion and have protected clean backups or replacement systems. The team should remove persistence, close the exploited access path, reset affected credentials and verify monitoring before reconnecting systems.

Validate backups before restoration

Check when each backup was created, whether it was reachable by compromised accounts, whether it contains encrypted or altered files and whether restoration can be tested in an isolated environment. Restore a prioritized service set first, confirm security controls and monitor for renewed attacker activity.

Restore business operations in stages

Rank services by safety, legal obligation, revenue and dependency. Document each system returned to production, the approving person, the source of the restored data and the monitoring in place. Do not treat a successful boot as proof that the environment is clean.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Conduct a lessons-learned review

After stabilization, review the initial access, detection time, containment decisions, backup resilience, identity controls, vendor access, communication paths and reporting process. Update contact lists and rehearse the revised plan. The goal is to improve readiness without exposing sensitive incident details unnecessarily.

Common mistakes that make a Bitcoin extortion incident worse

  • Replying to prove the demand is being taken seriously: it may reveal a monitored account and opens a channel for manipulation.
  • Paying from a personal wallet or employee account: it creates financial, legal and evidence problems and does not guarantee recovery.
  • Wiping the first infected computer: it can destroy the timeline, malware and volatile evidence needed for containment and reporting.
  • Restoring every backup immediately: a compromised environment can reinfect restored systems, and an attacker may have altered backups.
  • Disconnecting everything without coordination: it can interrupt critical services and remove the logs responders need.
  • Assuming no encryption means no breach: data theft can occur without visible file damage.
  • Waiting for certainty before reporting: early reports can preserve investigative options; uncertainty can be explained in the complaint.
  • Using attacker-supplied contact details to seek help: a fake support channel can deliver additional malware or collect credentials.

A practical decision checklist

Question If the answer is yes If the answer is unknown
Are files, systems or accounts inaccessible? Tell the response team which assets are affected and follow directed isolation steps. Report the symptoms and preserve the device or message for controlled analysis.
Does the actor claim to have copied data? Preserve the claim and begin a controlled access and exfiltration investigation. Do not validate or dismiss it; let responders test the claim against logs and affected repositories.
Was cryptocurrency transferred? Preserve transaction details and report promptly. Check approved financial records and wallet systems without contacting the attacker.
Could personal or regulated data be involved? Escalate to privacy counsel and follow the breach-notification plan. Preserve evidence and identify the data owners before making external statements.
Is the organization outside the United States? Use the country’s cybercrime, regulatory and law-enforcement channels. Ask counsel or the insurer to identify the applicable reporting duties and deadlines.

The essential takeaway for employees and managers

A Bitcoin demand is an incident signal, not a personal task. Preserve what arrived, notify the right people through trusted channels, isolate systems only as directed, protect evidence, report promptly and leave any payment decision to authorized leadership with professional advice. That approach works whether the message reveals a serious ransomware intrusion, a data-theft attempt or an empty threat.
