Reducing turnover and burnout among multifamily leasing staff requires changing the work system, not asking people to be more resilient. Start by measuring strain at each property, remove repetitive and avoidable work, match coverage to demand, strengthen manager support, and make pay and career paths credible. Technology can help only when it demonstrably removes tasks without creating another disconnected system.
The scale of the problem is material. The 2025 RCLCO National Real Estate Compensation and Benefits Survey reported 29.2% turnover among onsite property-level employees over the preceding 12 months, a population broader than leasing staff alone. In the same survey, compensation was the leading reported reason for voluntary resignation at 27%, followed by lack of career mobility and progression at 24% (RCLCO, 2025, as summarized by the National Apartment Association in 2026). Those figures point to a combined pay, workload, management and advancement problem rather than a single morale issue.
What the turnover and burnout data actually says
Use industry figures as signals for diagnosis, not as a leasing-only prediction for every property.
Turnover is high, but the headline rate is not leasing-specific
The 29.2% figure covers onsite property-level employees in the RCLCO survey. It does not establish a 29.2% turnover rate for leasing consultants alone, nor does it show that one intervention will reduce turnover by a particular amount. Calculate your own rates by role, property and tenure before setting a target.

Pay and career mobility are separate retention levers
Among surveyed real-estate companies, 27% identified compensation as the leading reported reason for voluntary resignation and 24% identified lack of career mobility and progression. A pay adjustment cannot substitute for a believable path to the next role, and a career ladder cannot compensate for wages that are out of step with the local labor market. Address both.
Large amounts of work are routine or reactive
In the National Apartment Association and AppFolio 2026 rental-housing survey, respondents said 38% of their work time went to routine operational work and 26% to reactive, issue-driven tasks. The survey covers rental-housing professionals generally, not leasing staff only. For an operator, the finding is a prompt to examine repetitive administration, fragmented handoffs and interruptions before adding more duties.
Stress and recovery problems are documented
In that 2026 survey, 41% of respondents said work caused significant stress on some days, roughly two or three days a week; 18% said most days; and 8% said every day. Separately, the NAA’s 2024 Mental Health Survey, as summarized by NAA in 2026, reported psychological distress among 50% of onsite leasing professionals and 46% of onsite management staff. Both groups worked beyond scheduled hours more than eight times per month on average and took 1.4 vacation days in the prior four weeks. These are survey findings, not a diagnosis of every employee, but they make protected recovery time and practical support an operating requirement.

1. Build a property-level diagnosis before changing policies
Portfolio averages hide the properties where workload, management or market conditions are driving exits. Establish a baseline for each community, then compare properties with similar size, market, amenity mix, staffing model and leasing season.
Track the indicators that explain an exit
| Indicator | How to use it | Important qualification |
|---|---|---|
| Voluntary turnover | Calculate voluntary departures divided by average headcount for the period; segment by role and tenure bands such as under 90 days, 3–12 months and over one year. | Do not blend leasing, maintenance, concierge and management roles into one rate. |
| Vacancy duration | Record days from notice to a fully trained replacement working independently. | Separate recruiting time from onboarding and training time. |
| Schedule coverage | Compare scheduled leasing coverage with traffic, tours, calls, move-ins, renewals and known leave. | A schedule that looks full on paper may still leave peak periods uncovered. |
| After-hours work | Count contacts or work episodes outside scheduled hours and the people absorbing them. | Use a consistent definition so properties can be compared. |
| Leave use | Review vacation, sick and other leave taken versus available, while protecting individual privacy. | Low use can indicate coverage fear, not low need. |
| Workload distribution | Map who handles lead response, tours, applications, renewals, resident escalations, reporting and follow-up. | Look for invisible coordination work assigned to one reliable employee. |
| Staff feedback | Use short pulse surveys, stay interviews and structured exit interviews. | Keep responses confidential enough that employees can describe a manager or process safely. |
Ask questions that separate causes
A useful monthly pulse survey can ask employees to rate workload predictability, staffing during peak periods, manager support, schedule control, pay fairness, clarity of incentives, access to training and confidence in taking leave. Add one open question: “What part of your work should we stop, simplify or protect?” Compare responses with operational data rather than treating a single score as proof of cause.
Conduct stay interviews with employees who have six to 18 months of tenure, because they have enough experience to identify friction but may still be deciding whether to remain. Ask what makes a good day difficult, which tasks are repeated, what happens when a colleague is absent and what would make the next year worthwhile. Record themes, not identifying details.

2. Find the work that makes the job unsustainable
Before asking a leasing team to improve conversion, response time or resident experience, understand where the day actually goes. The 38% routine and 26% reactive figures from the 2026 NAA and AppFolio survey make task design a logical starting point, while not proving that every leasing team has the same mix.

- Select varied days. Include a normal weekday, a high-tour day, a move-in or move-out period, a weekend shift and a day with a known absence.
- Log activity in 15- or 30-minute blocks. Record task, initiator, channel, handoff, interruption and whether the work required leasing judgment.
- Mark avoidable demand. Flag duplicate data entry, status requests, missing documents, unclear approvals, preventable resident escalations and reports nobody uses.
- Classify every task. Decide whether to stop it, simplify it, standardize it, reassign it or automate it. Protect time for tours, resident relationships, follow-up and decisions that require local knowledge.
- Validate with staff. Ask employees whether the map reflects reality, including work done before opening, after closing or during unpaid transitions.

| Action | Best fit | Check before implementation |
|---|---|---|
| Stop | Reports, approvals or notifications that do not change a decision. | Confirm legal, safety and compliance obligations first. |
| Simplify | Long forms, repeated status updates or overly detailed checklists. | Test whether a shorter version still produces accurate records. |
| Standardize | Lead follow-up, tour preparation, renewal reminders and common escalation paths. | Allow an exception route for unusual residents or property conditions. |
| Reassign | Tasks that do not require onsite leasing judgment, such as selected data preparation or centralized scheduling. | Define ownership and service-level expectations so work is not merely shifted. |
| Automate | High-volume, rules-based entry, reminders or routing with stable inputs. | Measure time removed, integration quality, error rates and escalation workload. |
Protect the human parts of leasing
Removing work is not the same as reducing service. Preserve uninterrupted blocks for tours, needs discovery, difficult conversations and follow-up. If a new process increases scripts, clicks or exception queues, it may reduce visible activity while increasing cognitive load. Ask staff whether the change makes a resident interaction easier, harder or merely different.
3. Fix capacity and coverage before blaming performance
Burnout often appears when the operating model assumes uninterrupted availability. Compare staffing and schedules with demand by hour, day, season and property rather than using a universal staff-to-unit ratio; the available evidence does not establish one ratio that works everywhere.
Plan for predictable peaks
- Overlay tour volume, lead volume, application processing, move-ins, renewals, inspections and resident events on the staffing schedule.
- Identify weeks when holidays, school calendars, local employment cycles or lease expirations increase demand.
- Schedule administrative blocks when traffic is predictably lower instead of expecting employees to finish paperwork after closing.
- Use cross-training so at least one designated backup can handle essential leasing steps during leave or an unexpected absence.
Create a real absence and escalation plan
Write down who covers the desk, who handles urgent resident issues, who approves concessions or exceptions and when a regional manager must be contacted. Give every employee access to the plan. A backup should have the permissions, context and training to act; naming someone who cannot access the system only transfers stress to the absent employee.
Set boundaries for difficult interactions
Define what staff should do when a resident, applicant or vendor becomes abusive: end the interaction when appropriate, document it, notify a manager and use a consistent escalation route. Managers should take over threats, harassment, discriminatory demands and repeated boundary violations. Employees should not have to trade personal safety or dignity for a leasing target.

Use regular one-to-ones with a practical agenda
- Review the employee’s current workload and the next two weeks of known demand.
- Identify one task or interruption to remove, delegate or schedule differently.
- Discuss resident or coworker interactions that require escalation.
- Check planned leave and confirm who covers essential work.
- Agree on one development action that can be completed during paid work time.
A one-to-one is not a substitute for staffing. If the same overload appears for several weeks, escalate a capacity or process decision rather than coaching the employee to tolerate it.
Protect time off in operating rules
Publish after-hours coverage rules: which channel is monitored, what qualifies as urgent, who is on rotation and when a response can wait. Do not describe constant personal availability as commitment. Managers should review the 2024 NAA findings on frequent work beyond scheduled hours and low recent vacation use as warning signals, while still checking the local pattern directly.
Make support resources easy to reach
Tell employees how to access the organization’s employee assistance, counseling, crisis and leave resources, and repeat the information during onboarding and one-to-ones. Keep these resources secondary to fixing workload, staffing and management conditions. A hotline cannot repair a schedule that makes recovery impossible.
5. Make compensation and progression legible
Compensation and career mobility were the two leading reported voluntary-resignation reasons in the 2025 RCLCO survey summary. Treat them as connected but distinct workstreams.
Check local pay and explain the full package
- Benchmark base pay against comparable multifamily roles in the property’s labor market and document the date, geography and role match of each benchmark.
- Explain commission or bonus eligibility, timing, chargebacks, occupancy conditions and examples in plain language.
- Review whether incentives reward outcomes employees can influence. If a payout depends on a property-wide factor, explain that dependency.
- Correct pay-equity issues and compression when experienced employees earn little more than new hires.
Do not present a market benchmark as a guarantee of retention. Pay is one reported reason for leaving, and employees also judge workload, management, schedule control and growth.
Show a credible path without promising nonexistent jobs
Create a role map such as leasing consultant, senior or lead consultant, assistant manager and property manager only where those roles exist in the organization. For each step, list the skills, behaviors, training and evidence required. Publish internal openings and explain how employees are considered. If advancement requires an opening at another property or market, say so plainly.

Provide development during paid hours
Reserve work time for fair-housing updates, leasing skills, systems training, conflict de-escalation and financial or operational education. Training assigned after a full shift signals that development is optional and unpaid. Track completion and whether the employee can apply the skill, not just attendance.
6. Use technology only when it removes work
Fragmented systems and poor implementation can add burden. Evaluate a workflow change by the work it eliminates, not by the number of features purchased.
| Decision axis | Questions to answer before rollout |
|---|---|
| Likely workload removed | Which exact steps disappear, for whom and how many minutes or handoffs are removed per week? |
| Staff time and training | Who configures, learns and maintains the process, and is that time scheduled during work hours? |
| Coverage and resident service | Does the change improve response during peak periods, or does it create a queue that staff must monitor? |
| Integration burden | Does information flow reliably between systems, or will employees re-enter data and reconcile errors? |
| Access across shifts and properties | Can all relevant employees use the workflow, including part-time, weekend and backup staff? |
| Measurable outcome | Which baseline metric should change: handling time, duplicate entry, after-hours work, error rate or interruption count? |
| Human escalation | How does a resident reach a person for exceptions, accessibility needs, sensitive information or a failed automated step? |
Run a bounded pilot
- Choose one high-volume workflow, such as appointment reminders or application-status requests.
- Document the current steps, average handling time, error points and after-hours effort.
- Train the affected staff and provide a named implementation owner.
- Run the pilot long enough to include a busy period and collect employee feedback weekly.
- Compare the baseline with time removed, exceptions, resident complaints and staff workload.
- Expand only if the net burden falls and the human escalation path works.
Keep people responsible for exceptions and sensitive resident situations. A tool that shifts work into monitoring, corrections and escalations has not reduced burnout even if it automates the first message.

Days 1–30: establish the baseline
- Calculate role- and property-level voluntary turnover and vacancy duration.
- Review schedules, traffic, leave, after-hours episodes and workload distribution.
- Run confidential pulse surveys and stay interviews.
- Map a representative week at a few properties with different performance and staffing patterns.
- Identify one immediate safety, coverage or abusive-interaction risk and correct it.
Days 31–60: remove friction and stabilize coverage
- Stop obsolete reports and simplify one repetitive workflow.
- Publish absence, escalation and after-hours rules.
- Adjust schedules around observed demand and assign trained backups.
- Give managers a one-to-one agenda and a process for escalating persistent overload.
- Publish pay, incentive and progression explanations; schedule paid development time.
Days 61–90: pilot, review and scale
- Run one technology or process pilot with a documented baseline.
- Review turnover signals, after-hours work, leave use, workload measures and staff feedback with onsite teams.
- Keep, modify or stop the pilot based on net workload and service effects.
- Set the next 90-day actions for each property instead of imposing one portfolio-wide program.
8. Measure whether conditions are improving
Review a small dashboard monthly and discuss it with onsite employees. Useful measures include:
- Voluntary turnover by role, property and tenure.
- Time to fill and time to independent proficiency for replacements.
- After-hours work episodes and the share handled by each employee.
- Schedule coverage during peak traffic and the number of uncovered shifts.
- Vacation and sick leave taken, with privacy protections and no inference about an individual’s health.
- Routine-task and reactive-task time from periodic work sampling.
- Pulse ratings for workload predictability, manager support, pay clarity and career visibility.
- Resident service measures such as response time, appointment completion and unresolved escalations.
Interpret measures together. A lower turnover rate with rising after-hours work may indicate that employees are staying while becoming less healthy. Faster lead response with more errors may reflect rushed work. Review results with the people doing the work and adjust the operating model.

Raising targets before removing friction
Higher tour or conversion goals layered onto duplicate entry and reactive work can increase the very stress that drives exits. Remove or redesign low-value tasks first, then set targets using observed capacity.
Buying a disconnected tool
A new dashboard, chatbot or automation that requires duplicate entry, constant monitoring or manual reconciliation adds work. Require integration testing, a training plan, an owner and a measure of time actually removed.
Using one portfolio average as the diagnosis
One property may have a manager-support problem, another a seasonal coverage problem and another a pay-equity problem. Segment data and tailor the remedy.

A career ladder with no funded roles damages trust. Show lateral development, cross-property opportunities or skill recognition when vertical promotion is limited, and state the constraints clearly.
Measuring only exits
Turnover is a lagging indicator. Monitor workload, schedule coverage, after-hours work, leave use and employee feedback so you can act before a resignation.
The operating principle
Multifamily leasing retention improves when employees can perform good work within a sustainable job: enough coverage for demand, fewer avoidable tasks, managers who intervene, clear boundaries, fair and understandable pay, and a realistic route to grow. Use survey findings to prioritize questions, then let property-level evidence determine the sequence. No current source establishes a universal staffing ratio or a guaranteed retention gain from a particular technology, training course or wellbeing program, so treat every change as a measured operating experiment with staff involved in the review.
