Make the voice path streaming from microphone to speaker, use WebRTC for browser and mobile clients, keep audio buffers as short as network conditions permit, and treat voice activity detection (VAD) and barge-in as latency-critical controls. Measure the complete path from the end of a user utterance to the first response audio, as well as the time required to stop an answer after an interruption.
Natural conversation is not achieved by one setting. It comes from coordinated transport, media, VAD, model, playback and interruption handling. The guide below shows how to design and tune each part without hiding delays in an oversized buffer or allowing audio the user never heard to leak into the next turn.
The latency path you actually need to optimize
A real-time voice agent has several serial delays. The user speaks into a microphone, audio is captured and packetized, the service detects the end of the turn, the model generates a response, response audio is streamed back, and the client buffers enough data to play it smoothly. The perceived delay is the sum of those stages, not merely model inference time.

During an interruption, measure a different path:
interruption-stop delay = speech detection + response cancellation + sink stop + queue clearing
Report both metrics from real devices and networks. A fast model can still feel slow if VAD waits too long or the player holds a large reserve of audio. Conversely, a small buffer can expose packet loss if the media route is unstable.
Measure from the end of speech, not from a button press
“Time to first audio” should start when the user has finished speaking, because that is when turn-taking begins. Record the timestamp of the final user-speech frame (or the VAD end-of-turn decision) and the timestamp of the first audible response frame. Also record when assistant playback actually stops after the user starts talking. Keep these measurements separate from connection setup time; a session that takes too long to establish can fail before turn latency is even relevant.
Why pauses and talk-over happen
- A long end-of-turn silence window makes the agent wait after the user has already finished.
- An aggressive VAD threshold can mistake background noise or a short pause for speech, creating false turns.
- Large jitter buffers hide packet variation by adding a fixed delay to every answer.
- Queued response chunks continue playing after the user starts talking unless the client explicitly cancels and drains them.
- Audio that was generated but not heard can remain in the conversation state, confusing the next turn.
- Deeper model reasoning may improve difficult-task quality while adding response time.
Choose a transport that fits the client
For browser and mobile voice clients, OpenAI recommends WebRTC rather than WebSockets for more consistent performance. WebRTC is designed for interactive media and gives the client a media path suited to continuous audio. OpenAI also describes startup optimizations such as WARP that target connection setup time. Apply the same discipline to whichever transport you choose: establish sessions early, route users to a nearby service, and instrument the path instead of assuming a fast connection.

|---|---|---|
| Best fit | Browser and mobile clients sending and receiving live audio | Server-controlled clients, custom gateways, or an existing event-based media protocol |
| Startup work | Use a fast session-establishment path and keep connection setup observable | Measure handshake, authentication and media-session setup separately |
| Media behavior | Built for continuous, interactive media; monitor round-trip time, jitter and packet loss | You must design buffering, framing and congestion behavior around your event stream |
| Perceived response time | Can deliver response audio as soon as it is available when playback buffering is small | Can also stream chunks, but application buffering and queue management directly determine delay |
| Interruption handling | Stop the media sink immediately and coordinate cancellation with the conversation service | Stop local playback, cancel generation and clear application queues explicitly |
Do not select a transport solely by comparing protocol labels. Compare startup time, media round-trip time, jitter and packet-loss behavior, time from end of speech to first audio, interruption-stop correctness, geographic coverage and operational controls. A transport that is fast in a laboratory can feel slow when the first network hop is distant or unstable.
Keep the first network hop and service region close
Natural turn taking depends on low and stable media round-trip time, low jitter and low packet loss. Route users to an appropriate geographic region and avoid unnecessary proxy hops between the device, media service and model service. Monitor the first-hop route because a poor route can dominate the experience even when the model responds quickly.
Build a streaming audio path
Do not record a complete utterance, upload it, wait for transcription, and only then begin generation if the product requires natural conversation. Capture microphone audio continuously and stream it while the user speaks. Stream response audio in the opposite direction and begin playback when the first usable audio arrives.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- Open the session before the user needs it. Complete permission, authentication and connection setup while the user is entering the voice experience. Track setup duration independently from turn latency.
- Capture continuously. Feed short audio frames into the media path instead of waiting for a complete recording. Preserve the timing metadata needed to correlate VAD, network and playback events.
- Send frames as they are available. Avoid application code that batches many frames merely to reduce message count; batching increases the time before the service can react.
- Let the service detect turns deliberately. Configure VAD for the acoustic environment, and decide whether a detected turn should automatically create a response.
- Start playback on the first usable response audio. Do not wait for the complete answer. Keep the player ready to accept incremental chunks.
- Keep a precise playback ledger. Record which response samples have reached the audio sink. This is required to truncate unplayed audio correctly after barge-in.
Direct speech-to-speech interaction can remove an intermediate speech-to-text and text-to-speech hop and is designed for lower latency. Use a separate transcription and synthesis pipeline only when you need its additional control, such as a specialized recognizer, a mandatory text validation step or an external voice system. Every extra hop becomes another queue and another failure mode that must be measured.

Tune VAD as a latency control
VAD is not just a convenience feature. Its settings decide when the system considers the user to have started and finished speaking. A shorter end-of-turn window produces a faster answer, but it can cut in during a brief pause. Threshold and prefix padding must match the room, microphone and expected speaking style.
| Setting | What it controls | Latency effect | Typical failure when mis-tuned |
|---|---|---|---|
threshold |
How much acoustic energy is required before speech is considered active | A higher effective threshold can suppress noise but may delay or miss quiet speech; a lower one reacts sooner | False triggers in noise or missed words from soft speakers |
prefix_padding_ms |
Audio retained immediately before speech detection | More padding protects the first phonemes but adds retained audio that must be handled in the turn | Clipped word beginnings when too short, or unnecessary pre-roll when too long |
silence_duration_ms |
How long silence must persist before the turn is ended | Shorter silence lowers response delay | The agent answers in the middle of a sentence when a speaker pauses briefly |
A practical VAD tuning procedure
- Collect representative audio conditions. Include quiet rooms, fans, street noise, speakerphone echo, different microphones and speakers who pause frequently. Do not tune only against a clean developer desk.
- Start conservatively. Choose a threshold that avoids obvious background activation and enough prefix padding to preserve word beginnings.
- Reduce the silence window gradually. After each change, inspect both end-of-turn latency and premature turn endings. The fastest setting is not the best setting if users must repeat themselves.
- Separate false starts from barge-in. A user speaking over an assistant is intentional interruption; background noise during playback is not. Evaluate these cases independently.
- Re-test after changing microphones or environments. VAD behavior is acoustic-environment specific, so one universal value is unlikely to work for every client.
If your application must run moderation, validation or retrieval before generation, keep VAD enabled but disable automatic response creation. After those checks complete, issue response.create. This adds control and an intentional delay; measure that delay rather than allowing hidden work to accumulate in an unobserved queue.
Implement barge-in correctly
Barge-in means the user can speak while the assistant is talking and regain the turn immediately. Detecting the new speech is only the first step. Reliable behavior requires synchronizing the conversation service, audio player and local queues.
The interruption sequence
- Detect user speech during assistant playback. Use the same environment-tuned VAD, but mark the event as an interruption because assistant audio is currently active.
- Cancel the active response. Send the service’s response-cancellation control immediately so generation stops rather than producing more chunks.
- Stop the audio sink. Pause or stop the audio element, media source or native playback sink without waiting for the current response chunk to finish.
- Clear every queued output buffer. Remove decoded-but-not-played samples, pending network chunks and application-level playback promises. Stopping only the audio element leaves stale data ready to play later.
- Measure what was actually heard. Keep the playback cursor or equivalent timing information. Generated audio that never reached the user must not be treated as spoken context.
- Truncate the assistant turn to the audible boundary. Retain only the audio that was actually played, then append the new user audio. This prevents words the user never heard from influencing the next response.
- Resume normal turn processing. Allow the new user turn to complete under the tuned VAD policy, then create the next response according to your automatic or validated workflow.
The cancellation, sink stop, queue drain and truncation operations should be one coordinated state transition. If they are independent callbacks, race conditions can cause a late chunk from the cancelled response to play over the user or reappear on the next turn.

Common barge-in bugs
- The assistant keeps talking for a fraction of a second: cancellation was sent, but the local sink was not stopped immediately.
- A previous sentence appears after the interruption: decoded audio remained in a queue or an audio promise was still scheduled.
- The next answer assumes the user heard text that was never played: the conversation was not truncated at the audible boundary.
- Any background sound interrupts the assistant: the VAD threshold is too sensitive for the environment, or interruption detection is not separated from ordinary noise handling.
- Users cannot interrupt during a long response: playback is being treated as a single blocking operation instead of an interruptible stream.
Control buffering and playback delay
Playback buffering is a trade-off. More buffered audio tolerates jitter and packet gaps; less buffering reduces the time between generation and hearing the words. Keep the buffer as small as network conditions allow, and make its size visible in telemetry.
Use adaptive, not invisible, buffering
Start with a short reserve that survives ordinary jitter. If packet loss or jitter rises, expand the reserve temporarily rather than shipping a permanently large delay to every user. When conditions improve, shrink it carefully. The exact values depend on the codec, device and route, so validate the policy with interruption-stop latency and audible glitch rate together.
Decode and schedule incrementally
Decode response chunks as they arrive and schedule only a bounded amount ahead. A scheduler that queues an entire answer makes barge-in impossible to perform cleanly. Keep a cancellation handle for every scheduled segment, and associate each segment with a response identifier so stale data can be rejected after cancellation.
Do not hide startup latency in the player
Waiting for a complete response before starting playback creates a delay users perceive as model hesitation. Conversely, starting with an impossibly small reserve can produce gaps. Measure time to first decoded audio, time to first audible audio and subsequent underruns so you can distinguish model delay from player policy.

Choose model reasoning depth deliberately
Reasoning depth is a quality-versus-latency budget. Deeper reasoning can help with difficult tasks, but it generally increases response time. Select the shallowest setting that meets the task’s quality bar, then validate it with spoken response time and task success rather than text-only benchmarks.
Match depth to the turn
- Simple commands: Favor the fastest setting that reliably executes the command and confirms the result.
- Multi-step or ambiguous requests: Allow more reasoning when an incorrect action costs more than an extra pause.
- Safety or validation workflows: Budget the model delay together with moderation, retrieval and approval checks; reducing one stage may not improve the complete path.
Keep the reasoning choice observable per turn. Otherwise, a change that improves task success may look like a transport regression, or a faster but less accurate setting may appear successful because users abandon difficult tasks before completion.
Instrument the system end to end
Naturalness is an outcome, not a protocol property. Build a trace that follows one turn across capture, VAD, transport, generation, playback and interruption state.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problems| Metric | Definition | Why it matters |
|---|---|---|
| Connection setup time | Start of session negotiation to ready-to-stream state | Long setup makes the product feel unavailable before conversation begins |
| End-of-user-speech to first audio | VAD end (or final user frame) to first response audio made available | Primary perceived response delay |
| First-audio to first-audible time | Response bytes received or decoded to audio reaching the sink | Exposes excessive playback buffering |
| Interruption-stop latency | User speech detection to playback actually stopping | Shows whether barge-in feels immediate |
| Media round-trip time | Observed path delay for interactive audio | High or unstable values impair turn timing |
| Jitter and packet loss | Variation and loss on the media path | Explains gaps, expanded buffers and inconsistent response timing |
| VAD false-trigger rate | Interruptions or turns caused by non-speech audio | Separates acoustic tuning problems from model problems |
| Task success | Whether the user’s intended task completed correctly | Prevents optimizing speed at the expense of usefulness |
There is no universal “acceptable” latency number established by the canonical sources. Set targets from your application’s measured baseline, then compare changes on representative devices, acoustic conditions and network paths. Track distributions, not only averages; a small group of very slow or frequently interrupted sessions can determine whether the system feels reliable.
Use controlled experiments
- Record a baseline with the current transport, VAD values, buffering policy and reasoning setting.
- Change one latency control at a time whenever possible.
- Replay equivalent tasks across quiet and noisy environments, wired and wireless networks, and low-end and high-end devices.
- Compare first-audio latency, interruption-stop latency, jitter, packet loss, VAD false triggers and task success together.
- Keep a rollback path for settings that improve one metric while damaging completion rate or user corrections.
OpenAI engineers Yi Zhang and William McDonald summarize the product requirement this way: “Voice AI only feels natural if conversation moves at the speed of speech.” Their 2026 engineering discussion describes infrastructure serving more than 900 million weekly active users, a scale that makes stable routing, observability and graceful handling of network variation operational requirements rather than optional polish.
Troubleshoot by symptom
The agent waits too long after every answer
- Measure end-of-speech to first audio and split it into VAD, service and playback portions.
- Shorten
silence_duration_msin small increments, checking for premature turn endings after each change. - Reduce playback reserve if first audio arrives promptly but is heard late.
- Check whether validation or retrieval runs before
response.create; if so, include that intentional delay in the trace.
The agent cuts users off during natural pauses
- Increase the end-of-turn silence window enough to cover the observed pause pattern.
- Revisit the threshold in the actual room and microphone configuration.
- Confirm that prefix padding preserves the beginning of the next phrase and that VAD is not reacting to noise bursts.
The assistant talks over the user
- Verify that speech during playback is classified as an interruption, not merely logged.
- Cancel the active response and stop the sink in the same interruption handler.
- Drain decoded, scheduled and network-side output queues.
- Check interruption-stop latency on the client device; a server-side cancellation alone cannot stop already buffered samples.
The next turn contains words the user never heard
- Track the exact playback cursor rather than assuming all received audio was audible.
- Truncate the assistant audio at that cursor after cancellation.
- Reject late chunks from the cancelled response by response identifier.
Audio is smooth but feels slow
- Inspect the player’s initial reserve and scheduled-ahead duration.
- Compare first decoded audio with first audible audio.
- Check for distant routing or a high first-hop round-trip time.
- Confirm that the client is not waiting for a complete response before starting playback.
Audio starts quickly but breaks up
- Compare the buffer reserve with measured jitter and packet loss.
- Increase buffering only as much as needed to prevent underruns, then reassess perceived delay.
- Test another network path and device to determine whether the issue is route-specific or client-specific.
A production checklist
- Use a direct streaming speech-to-speech path when a separate transcription and synthesis chain is not required.
- Prefer WebRTC for browser and mobile clients, and measure connection setup rather than assuming it is negligible.
- Keep media routes geographically close and monitor round-trip time, jitter and packet loss.
- Capture and stream microphone audio continuously.
- Configure
threshold,prefix_padding_msandsilence_duration_msfor each representative acoustic environment. - Start response playback on the first usable audio, with a bounded buffer.
- On barge-in, cancel generation, stop the sink, clear all queued output and truncate to audio actually heard.
- Disable automatic response creation when moderation, validation or retrieval must run first; issue
response.createafter those checks. - Select model reasoning depth as an explicit quality-and-latency budget.
- Measure end-of-speech to first audio, interruption-stop latency, media quality, VAD false triggers and task success.
- Test across devices, rooms and network paths, and retain rollback options for regressions.
Putting the design together
The lowest-latency voice agent is not the one with the shortest isolated model response. It is the one that keeps the entire path moving: a nearby, stable media route; streaming capture and playback; VAD that ends turns without cutting them short; a small but resilient playback reserve; and an interruption state machine that stops, drains and truncates correctly. Start with those controls, measure the complete user-perceived path, and spend additional reasoning time only where the resulting task-quality improvement justifies it.
