When AI can perform routine execution, do not simply insert a tool into the old process. Redesign the workflow around the business outcome: decompose the work into tasks, assign each task to AI, a person, or a combination, then rebuild decision rights, handoffs, review, escalation, skills and measures. The objective is better quality and customer or business results—not an impressive automation rate or unverified time saving.

What changes when AI takes over routine execution

Automation and redesign are different decisions. Automation adds a capability to an existing process; redesign asks whether the process, its decisions and its ownership still make sense once routine execution is inexpensive and fast.

The World Economic Forum’s March 2026 organizational-transformation report says leaders can capture more value by rethinking how work is performed, how decisions are made and how operating models are designed. The report draws on insights from more than 450 executives in its AI Transformation of Industries community. That input base is not a representative survey of every business, but it illustrates the shift from buying isolated tools to changing the system in which tools operate.

Generative AI exposure also applies to tasks rather than whole jobs. The International Labour Organization’s 2025 update assessed nearly 30,000 tasks at the six-digit occupational level. It estimates that one in four workers globally is in an occupation with some degree of generative-AI exposure, while concluding that most jobs are more likely to be transformed than made redundant because human input remains necessary. “One in four” is an occupational exposure estimate, not a forecast that one in four jobs will disappear.

The ILO reports a mean automation score of 0.29 in 2025 versus 0.30 in 2023, with the standard deviation falling from 0.30 to 0.14. These are scores from its exposure methodology, not percentages of jobs automated. They show why a job-level yes-or-no classification is too crude for workflow design.

1. Define the outcome and baseline before choosing an AI capability

Start with the result the workflow exists to produce. A customer-support workflow might exist to resolve a customer’s issue accurately on the first contact; a finance workflow might exist to close books with reliable controls; a field-service workflow might exist to restore equipment safely within a promised window. “Use AI to answer more tickets” is an activity target, not an outcome.

Write a baseline that another team could reproduce. Include the current volume, cycle time, backlog, first-pass quality, error and rework rates, customer result, cost, compliance obligations and worker experience. Record how each measure is calculated and over what period. Add guardrails such as maximum error rates, mandatory approvals, privacy limits, safety requirements and service-level commitments.

McKinsey’s March 2025 survey identifies well-defined key performance indicators, AI embedded in business processes, role-based training, feedback mechanisms and phased rollout as adoption practices. Treat those as design requirements rather than a generic implementation checklist: each must connect to the outcome and its guardrails.

2. Map the complete workflow, including exceptions

Map the work from the triggering event to the customer or business result. Do not stop at the department boundary or at the screen where a proposed AI tool will be installed. For every step, record:

  • the trigger, input, data source and expected output;
  • the person, system or team currently performing it;
  • the decision being made and the authority required;
  • handoffs, queues, waiting time and duplicated entry;
  • common exceptions, rare high-consequence cases and rework loops;
  • who is affected, including customers, frontline staff, suppliers and control functions; and
  • the evidence used to accept, reject or correct the result.

Include people who perform the work every day. They know which fields are unreliable, which customers need context, which “temporary” workarounds are now permanent and which exceptions are invisible in management reports. A June 2026 World Economic Forum article by Ariki Ono argues that people closest to the work should help redesign it. The article presents the author’s views, not a binding standard.

Use a simple swim-lane map if that is what the team can maintain. A detailed process-mining system is optional; an agreed, current map is not. Mark the points at which an AI output could change a downstream decision, because those points need explicit ownership and controls.

3. Classify every task: delegate, augment or keep human-led

Assess tasks individually rather than labeling an entire occupation “automatable.” For each task, score the following questions:

  • Variability: Are inputs and acceptable outputs consistent, or do cases differ substantially?
  • Consequence: What happens if the output is wrong, late, biased or impossible to explain?
  • Context: Does the task require tacit knowledge, a relationship, physical observation or local judgment?
  • Checkability: Can a qualified person verify the result quickly and reliably?
  • Authority: Is the task execution, a recommendation, or a decision that commits money, safety, rights or reputation?
  • Data boundary: Can the required information be accessed lawfully and securely?
Allocation Use when Typical controls Illustrative tasks
AI-executed Inputs are bounded, the output is checkable and the consequence of an error is low or reversible. Allowed data, confidence or validation rules, logging, sampling and an automatic stop condition. Classifying routine requests, extracting fields from standard documents, drafting a first response.
AI-assisted, human-decided AI can prepare, summarize, search or recommend, but context and accountability remain human. Named reviewer, source visibility, edit or reject capability, review time and escalation route. Prioritizing cases, proposing a diagnosis, preparing a customer-specific explanation.
Human-led Errors are high-consequence, context is difficult to encode, or the decision affects rights, safety or trust. Human authority, documented rationale, specialist support and a route to obtain more information. Final safety release, disciplinary action, exceptional pricing or a decision involving vulnerable customers.

Allocation is not permanent. Reassess it when the model, data, regulation, customer population or error pattern changes. A task may move from human-led to AI-assisted while the accountable decision remains with a person.

4. Make decision rights, review and escalation explicit

For each AI-supported step, publish a short operating contract. It should answer:

  1. What may the AI do, and what is expressly outside its scope?
  2. Which data, systems and tools may it access?
  3. What constraints, thresholds and prohibited actions apply?
  4. Who validates the output, and what evidence must be checked?
  5. Which decisions require human approval before execution?
  6. What event triggers an exception, a pause or an escalation?
  7. Who owns the action after approval, and who can reverse it?
  8. Where are prompts, outputs, edits, approvals and incidents logged?

Ariki Ono describes two useful responsibility patterns in the World Economic Forum article on future-of-work roles. An AI work architect frames the problem, defines scope, success criteria, data assumptions, risk limits and decision rights, then designs the handoffs and escalation path. An AI steward checks outputs against domain expertise, frontline context and known exceptions; considers effects on customers, workers, assets, safety and trust; and can accept, modify, reject, stop or escalate an AI-supported action.

These labels do not require two new jobs. They can be responsibilities assigned to existing process owners, supervisors, subject-matter experts or control teams. What is non-negotiable is that the responsibility is named. The accountable business owner still owns the outcome and the operating decision; AI does not become the owner merely because it produced the recommendation.

5. Redesign handoffs and the operating model

A common failure is to automate one step while preserving every queue and approval around it. If AI drafts a case summary in seconds but the summary waits two days for a meeting, the workflow has not captured the potential value. Redesign the path from input to outcome.

McKinsey’s October 2026 article says there is no single winning operating-model structure. It identifies recurring principles: organize around end-to-end work, remove unnecessary handoffs and move decisions and resources faster. An outcome-oriented cross-functional team may fit one workflow; a product, regional or functional structure may fit another.

Redesign option Strength Risk to test Best question
End-to-end cross-functional team Shortens handoffs and keeps accountability close to the customer result. Duplicated expertise or unclear functional standards. Can one team own the full result and its exceptions?
Central AI service with embedded stewards Concentrates technical controls and reusable components. Distance from frontline context and a new approval queue. How will local knowledge reach the central service quickly?
Functional teams with shared standards Preserves deep expertise and consistent policies. Slow decisions across boundaries. Which handoffs are genuinely necessary, and who can decide without a meeting?

Compare alternatives on end-to-end outcome, task suitability and variability, quality and error recovery, human decision rights, customer and worker impact, exception handling, data and access boundaries, training paths, and measured value after review and operating costs. Do not choose an org chart because it is fashionable; choose the smallest structure that can own the result and its risks.

6. Redesign roles and skills around the remaining human work

As AI performs more execution, people spend more time framing problems, setting constraints, judging outputs in context and deciding what should happen next. Ono summarizes the shift this way: “The pattern is clear: AI increasingly occupies execution. Human value moves to framing the problem, designing the conditions under which AI should operate, reviewing outputs in context and deciding what should happen next.”

That does not mean every employee becomes a prompt specialist. Build capability in four layers:

  • AI literacy: limits, uncertainty, failure modes, data handling and appropriate use.
  • Domain expertise: the policies, customers, equipment, regulations and exceptions that make an answer useful.
  • Process and risk knowledge: upstream dependencies, downstream effects, controls and escalation.
  • Decision authority: the permission, time and information to accept, change, reject or stop an action.

Training should use the actual redesigned workflow: realistic cases, bad outputs, ambiguous inputs, escalation drills and the records employees must create. Pair training with internal mobility and skill pathways so people can move into steward, analyst, relationship, quality or improvement responsibilities rather than being told only that their old task has disappeared. McKinsey’s 2025 findings connect role-based training, feedback and internal talent practices with broader AI adoption.

7. Pilot the redesigned workflow safely

Choose a bounded, representative slice of work. It should contain normal volume, known exceptions and enough consequence to reveal weaknesses, but not expose the entire operation to an untested change. Define the old and new process before launch so results are comparable.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Set entry criteria: specify eligible cases, excluded cases, data requirements, reviewer availability and stop conditions.
  2. Run the workflow with visible ownership: show users when AI acted, what information it used and who must approve the next step.
  3. Sample outputs: review accepted and rejected cases, not only obvious failures. Record the type, severity and source of each correction.
  4. Watch exceptions: monitor queues, overrides, repeated prompts, missing data, customer complaints and near misses.
  5. Collect worker and customer feedback: ask whether the process is understandable, usable and safe, not merely faster.
  6. Adjust before scaling: change task allocation, thresholds, prompts, access, staffing or training when evidence shows a weakness.

The World Economic Forum identifies disciplined experimentation, transparency-driven trust and human accountability as principles for scaling AI. A pilot that hides uncertainty produces a polished demonstration, not a reliable operating model.

8. Measure realized value, not activity

Track a balanced scorecard. AI usage, number of generated outputs and self-reported hours saved are leading indicators; they do not prove that customers or the business are better off.

Dimension Measures to consider Question answered
Flow Throughput, cycle time, backlog, waiting time and on-time completion. Is work moving more effectively?
Quality First-pass accuracy, defects, rework, reversals, complaint rate and audit findings. Is speed damaging correctness?
Customer result Resolution, retention, satisfaction, accessibility and outcome by customer segment. Did the result improve for the people served?
Risk and control Privacy or security events, policy breaches, unsafe actions, escalations and time to contain. Are failures detected and recoverable?
People and job quality Autonomy, cognitive load, training completion, role clarity, turnover and ability to exercise judgment. Is the redesigned work sustainable and accountable?
Economics Review labor, infrastructure, integration, monitoring, error-recovery and change costs against the realized outcome. Did value exceed the full cost of operating the workflow?

The ILO’s June 2026 evidence review reports that worker-reported savings of a few percent of working hours had not yet translated into higher measured output, earnings or employment in the evidence it reviewed. It characterizes productivity gains as uneven and often unverified. Treat time saved as capacity that still needs a destination: more customers served, shorter waits, better quality, additional control work or reduced cost that can actually be demonstrated.

McKinsey’s 2026 survey results illustrate why context matters: 80 percent of respondents said AI improved individual productivity, 37 percent reported a positive EBIT impact and 6 percent met the publication’s high-performer definition. Nearly three-quarters of those high performers reported substantially redesigning workflows, compared with one-quarter of other organizations. These are reported associations, not universal causal effects or proof that redesign alone produced high performance.

9. Use a concrete before-and-after design

Example: service requests

Suppose a service team receives email requests, identifies the customer and issue, checks entitlement, proposes a response, obtains approval for exceptions and closes the case. The old process has three queues and a specialist review for every request.

First, define the outcome: accurate resolution within one business day, with no unauthorized commitment. Baseline the current resolution time, first-contact resolution, rework, escalation rate and customer complaints.

Next, classify tasks. AI can extract the request, identify likely category, retrieve approved knowledge and draft a response for standard cases. A human steward reviews cases with missing entitlement, unusual symptoms, vulnerable customers, legal language or low confidence. A named service owner decides compensation, safety action and policy exceptions.

Finally, change the handoff. Standard cases move directly from validated classification to a steward’s sampled review; exceptions route to the specialist with the relevant evidence attached. The dashboard measures resolution and rework, not drafts generated. If the AI increases draft volume but specialists spend longer correcting errors, the design fails even if the model’s response time is excellent.

10. Failure modes and recovery actions

Automating the visible step

Symptom: one task is faster, but queues, approvals and duplicate entry remain. Recovery: map the full path and remove or combine handoffs that no longer protect quality or risk.

Calling exposure job loss

Symptom: a workforce plan assumes every exposed occupation will vanish. Recovery: analyze tasks, identify transformed responsibilities and create credible skill and mobility paths. The ILO’s estimate describes exposure, not predicted redundancies.

Leaving decision rights implicit

Symptom: employees either rubber-stamp outputs or avoid using them because no one knows who is accountable. Recovery: document scope, approval, stop authority, escalation and the owner of the resulting action.

Measuring only time

Symptom: reported hours saved rise while quality, customer outcomes or financial results do not. Recovery: add quality, risk, customer, worker and full-cost measures, then verify whether capacity was converted into a real result.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Scaling a pilot that excluded exceptions

Symptom: performance collapses when unusual, high-risk or low-quality-data cases arrive. Recovery: include representative exceptions in the pilot, define a safe fallback and staff the escalation route before expansion.

Creating titles without authority

Symptom: an “AI steward” is expected to catch failures but cannot inspect data, stop an action or change the process. Recovery: grant the role the access, time, training and decision rights required, or assign the responsibilities to an existing owner who has them.

Implementation checklist

  • Outcome, baseline, guardrails and accountable owner are written down.
  • Every workflow step, decision, handoff, exception and affected group is mapped.
  • Each task is allocated to AI execution, AI assistance or human leadership with reasons.
  • Data access, scope limits, validation evidence, approval and stop conditions are explicit.
  • An AI work architect responsibility designs the operating contract and an AI steward responsibility reviews real-world results.
  • Human reviewers have domain expertise, authority, time and an escalation route.
  • Training uses realistic cases and connects to a changed role or skill path.
  • A bounded pilot includes normal work and meaningful exceptions.
  • Quality, customer, risk, worker and full-cost measures are tracked alongside throughput.
  • Scale decisions are based on realized outcomes, with a scheduled reassessment when the model, data or risk context changes.

What the evidence says about the wider transition

The direction of travel is substantial investment but uneven results. The World Economic Forum and Kearney’s June 2026 report says 25% of companies described AI as having a transformative impact, despite more than $250 billion invested globally in AI in 2025. Those figures retain the report’s survey and attribution context; they are not a universal return-on-investment calculation.

The practical conclusion is narrower and more useful: AI can change who performs routine execution, but organizations still have to design the work around judgment, accountability, context and recovery. The winning workflow is the one that reliably improves its defined outcome while making human responsibility clearer—not the one with the highest automation percentage.
