To read capex guidance correctly, first identify exactly what management is forecasting, then compare it with prior actual spending and the cash-flow statement. Capital expenditures are only one part of investing cash flow, and a forecast is not a guaranteed payment. The useful question is whether the planned investment fits the company’s operating cash generation, balance sheet, financing plans and stated projects.
This guide gives you a repeatable process for doing that with annual reports, earnings releases and investor presentations.
What capital expenditure guidance tells you—and what it does not
Capital expenditure (capex) guidance is management’s estimate of how much the company expects to spend on long-lived operating assets during a specified period. Those assets can include stores, factories, data centers, transmission systems, equipment, software or exploration projects, depending on the business. Guidance may be a single point, a range, an annual amount or a multi-year program.

Capex also is not the same thing as total investing cash flow. The investing section can include acquisitions, purchases and sales of investments, proceeds from asset sales and other items. A company can therefore report a large investing cash outflow even when capex is modest, or a small net investing outflow after asset-sale proceeds despite substantial construction spending.
The cash-flow statement has three sections:
- Operating activities: cash generated or consumed by the core business, after working-capital movements and other operating adjustments.
- Investing activities: cash used for or received from property, equipment, acquisitions, investments and other long-term assets.
- Financing activities: cash from debt and equity financing, and cash used for repayments, dividends and share repurchases.
Read all three sections together. Capex becomes meaningful only when you can see how it is funded and what cash remains for other claims.
Step 1: Fix the period, units and type of guidance
Start at the source of the disclosure: the annual report’s Management’s Discussion and Analysis, a quarterly filing, an earnings release or an investor presentation. Write down the fiscal year, fiscal year-end date, reporting currency and units before interpreting any number. “$2.5 billion” and “$2,500 million” are equivalent only if they refer to the same period, currency and scope.

Pick the symptom - the matching free tool is one click away.
Then classify the outlook:
- Annual guidance: an estimate for one fiscal year.
- Multi-year guidance: a program covering several years, often with a separate amount for the first year.
- Point estimate: one number, such as approximately $2.5 billion.
- Range: a lower and upper bound, such as $6,720 million to $6,820 million.
Record whether the number is management’s current outlook or an actual result. A later filing may revise an earlier forecast; use the latest date available and note the change rather than blending the two figures.
Step 2: Identify the company’s exact capex definition
Never assume that “capital expenditures,” “capital spending,” “cash capex” and “capital and exploration expenditures” describe identical amounts. Companies may include or exclude accrued construction costs, software, exploration, joint-venture spending, customer contributions or other adjustments. Some measures are cash-based; others include commitments incurred before payment.
Look for a footnote, accounting-policy explanation or reconciliation. Exxon Mobil’s 2024 Form 10-K explains how it constructs its cash-capital-expenditure measure from selected cash-flow-statement items and says the approach is “a useful measure for investors to understand the cash impact of investments in the business and is more aligned with standard industry practice.” Read the company’s definition in the filing at Exxon Mobil’s 2024 Form 10-K before comparing its figure with another issuer.
Build a short definition note for every company you analyze:

- What line items are included?
- Is the measure cash paid, accrued spending or a company-defined combination?
- Does it include exploration, software, leases, joint ventures or customer-funded work?
- Is there a reconciliation to the audited cash-flow statement?
If a reconciliation is not provided, label the metric as company-defined and avoid presenting it as directly comparable to a competitor’s audited line item.
Step 3: Compare guidance with actual spending
Read at least two prior years of actual capex when available. This shows whether the new plan represents acceleration, moderation or a return to a normal level. Also read management’s explanation of the work: new stores, maintenance, capacity expansion, grid reliability, technology or another category. A total without project context cannot tell you what is driving the change.
| Company and period | Operating cash flow | Actual or guided capex | What the figure represents |
|---|---|---|---|
| Lowe’s fiscal 2024 (year ended January 31, 2025) | $9,625 million net cash provided by operating activities | $1.9 billion actual capital expenditures | Historical result |
| Lowe’s fiscal 2025 (year ended January 30, 2026) | $9,864 million net cash provided by operating activities | $2.2 billion actual capital expenditures | Historical result |
| Lowe’s fiscal 2026 | Not stated in the cited disclosure | Approximately $2.5 billion | Management guidance, not an actual |
These Lowe’s figures are reported in its fiscal 2025 Form 10-K. The move from $1.9 billion to $2.2 billion was an increase in actual spending; the approximately $2.5 billion fiscal 2026 figure is a further planned increase. Do not describe that guidance as cash already spent.
Lowe’s describes its program as investments in strategic initiatives, improvements to existing stores and expansion plans. That explanation helps you connect the amount to operating objectives, but it does not establish the return on each project. You still need to evaluate timing, expected benefits and execution risk.
Step 4: Reconcile capex to the investing section
Find the cash-flow-statement line for purchases of property and equipment, or the equivalent line used by the company. Compare it with the disclosed capex measure and use any bridge or reconciliation supplied by management. Differences can arise from accruals, timing between incurring a cost and paying it, capitalized software, exploration or other company-specific adjustments.
Next, scan every other material investing line. Acquisitions can dominate the section, as they did for Lowe’s in fiscal 2025 in addition to its capital expenditures. Investment purchases, asset sales and proceeds from disposals can also change the net investing subtotal. Therefore:
- Do not call the investing subtotal “capex.”
- Do not infer low investment from a small net investing outflow after asset-sale proceeds.
- Separate recurring replacement or growth spending from one-time acquisitions.
- Use the company’s reconciliation when its headline metric differs from the audited line item.
When no reconciliation is available, state that the figures are not fully bridged instead of forcing a precise comparison.

Step 5: Put capex beside operating cash flow and funding
Compare planned capex with expected operating cash flow, then examine cash on hand and financing. Capex greater than operating cash flow is not automatically a distress signal: a company may use existing cash, issue debt, sell assets or raise equity. Conversely, capex below operating cash flow does not guarantee financial flexibility if debt maturities, dividends or buybacks consume the remainder.
DTE Energy’s 2026 guidance presentation provides a clear example. It shows expected operating cash flow of $3.9 billion and capital expenditures of $6.8 billion, producing negative free cash flow of $2.9 billion before dividends and other uses. The same presentation shows debt issuance and repayment as financing items. These are management forecasts, not realized results; review the presentation at DTE Energy’s 2026 AGA presentation.
| DTE Energy 2026 guidance item | Forecast | How to read it |
|---|---|---|
| Cash from operations | $3.9 billion | Expected internal cash generation |
| Capital expenditures | $6.8 billion; the presentation also gives a range of $6,720 million to $6,820 million | Planned investment, not cash already paid |
| Free cash flow before dividends and other uses | Negative $2.9 billion | Capex exceeds forecast operating cash flow by the displayed amount |
| Financing | Debt issuance and repayment shown | Part of the funding plan; inspect gross amounts and maturities in the presentation |
Free cash flow is often a company-defined or non-GAAP measure. Check the definition and reconciliation before comparing DTE’s negative figure with another company’s “free cash flow.” The economic question is the same—how much operating cash remains after investment—but the reported calculation may differ.
Step 6: Read multi-year programs without treating them as commitments
Multi-year totals reveal the scale and duration of an investment cycle, but they carry more timing uncertainty than a one-year plan. American Electric Power’s filing estimates approximately $12.8 billion of capital expenditures in 2026 and $65.1 billion over 2027–2030. Those estimates illustrate a budget disclosure, not a guarantee that every dollar will be spent on schedule.
Use a multi-year plan to ask:
- How much is front-loaded into the first year?
- Which projects are approved, under construction or still subject to permits?
- What portion is maintenance versus growth?
- How will operating cash flow, debt and other sources fund the program?
- Could regulation, demand, costs or financing access change the amount?
The variability factors and estimates are discussed in American Electric Power’s filing at AEP’s 2025 Form 10-Q. Treat the 2026 and 2027–2030 figures as company estimates and preserve their stated time horizons when quoting them.

Step 7: Read uncertainty and risk language
Search the same filing or presentation for words such as “expects,” “plans,” “approximately,” “subject to,” “may adjust,” “forecast” and “risk factors.” American Electric Power enumerates factors that can affect planned expenditure. Lowe’s says it may adjust spending according to business needs and economic conditions. These statements are not boilerplate to ignore; they identify why the number may move.
Classify each risk by its likely effect:
- Timing risk: a project slips into the next fiscal year, changing reported capex without changing the long-term plan.
- Cost risk: labor, materials or financing become more expensive, raising the required budget.
- Scope risk: management adds or removes projects as demand and strategy change.
- Regulatory and permitting risk: approvals alter timing or project design.
- Funding risk: weaker operating cash flow or limited market access changes the financing mix.
When guidance changes, compare the new amount with the old amount, identify the stated reason and check whether the change affects cash timing, total project cost or both.

How to compare capex across companies
Raw dollar totals rank company size more than investment intensity. Use consistent comparison axes:
| Comparison axis | Question to answer |
|---|---|
| Fiscal period and year-end | Are the companies reporting comparable months and the same economic cycle? |
| Definition and scope | Are both figures cash capex, accrued capex or company-defined measures with different inclusions? |
| Actual versus guidance | Are you comparing realized spending with a forecast? |
| Relative to operating cash flow | How much of internally generated cash does investment consume? |
| Relative to scale | What is capex relative to revenue, assets or another disclosed measure of company size? |
| Project mix | Is spending maintenance, growth, compliance, replacement or acquisition-related? |
| Funding and competing uses | What cash remains after capex for dividends, debt repayment, buybacks and acquisitions? |
Only compare non-GAAP or company-defined measures after reading each definition and reconciliation. If one issuer includes exploration or accrued construction and the other reports cash paid for property and equipment, present the difference explicitly rather than calculating a false ranking.

Reporting guidance as an actual
Error: writing that the company “spent” its guided amount.

Assuming capex equals free cash flow
Error: subtracting capex from operating cash flow without checking the company’s free-cash-flow definition.
Fix: read the reconciliation. Free cash flow may include or exclude other items and may be a non-GAAP measure.
Calling a high capex ratio distress
Error: concluding that capex above operating cash flow proves financial trouble.
Fix: inspect cash balances, debt issuance and repayment, maturities, dividends, buybacks and asset sales. A temporary investment peak can be intentional and financed.
Ignoring project purpose
Error: treating maintenance, regulatory work and expansion as interchangeable.
Fix: map spending to the projects and benefits management describes, then assess execution and demand assumptions.
A repeatable worksheet for any filing
- Locate the disclosure: open the latest annual report, quarterly filing, earnings release and investor presentation.
- Fix the period: write the fiscal year, year-end date, currency and units.
- Copy the label: record the exact term used for capex and whether it is a point or range.
- Capture the definition: note included items, exclusions and any reconciliation.
- Collect actuals: record at least two prior years of capex and operating cash flow.
- Bridge to cash flow: identify property-and-equipment purchases and other investing lines.
- Analyze funding: compare capex with operating cash flow, cash balances, debt, equity and asset sales.
- List competing uses: include dividends, repurchases, acquisitions and debt repayment.
- Read caveats: capture timing, cost, regulatory, economic and financing risks.
- Write the conclusion: state whether spending is rising or falling, what projects drive it, how it is funded and what could change the estimate.
What a sound conclusion looks like
A strong analysis does not stop at “capex is $X.” It says what the number covers, which fiscal period it belongs to, whether it is actual or guided, how it compares with prior spending, how it relates to operating cash flow and what the company discloses about funding and uncertainty. For Lowe’s, that means separating fiscal 2026 guidance of approximately $2.5 billion from fiscal 2025 actual spending of $2.2 billion and from other investing uses such as acquisitions. For DTE Energy, it means recognizing that the 2026 forecast pairs $6.8 billion of capex with $3.9 billion of operating cash flow and identifies financing as part of the plan. For American Electric Power, it means preserving the distinction between approximately $12.8 billion for 2026 and $65.1 billion for 2027–2030.
That discipline prevents the three most damaging mistakes: confusing capex with total investing cash flow, treating a forecast as a completed payment and judging investment without understanding its funding and definition.
