The most effective defense is layered: verify urgent requests through a channel you start yourself, harden email delivery and links, require phishing-resistant sign-in for high-impact accounts, limit what any stolen account can reach, and rehearse rapid recovery. AI makes fraudulent messages, cloned voices, and fake video more convincing, so a familiar tone or perfect grammar is no longer proof that a request is genuine.

Why AI-powered phishing deserves a different defense

Phishing has always exploited trust, urgency, and habit. Generative AI improves the attacker’s speed and quality: it can produce polished, targeted messages, imitate a person’s writing style, translate naturally, and create convincing voice or video. The FBI says attackers are using AI-generated voice and video messages and emails to impersonate coworkers, executives, and business partners in fraud schemes.

NIST warns that AI can craft increasingly convincing phishing attacks and advises taking “a second, or third, look” at any message asking you to click, download, transfer funds, log in, or submit sensitive information. That advice applies even when the sender appears familiar and the request matches a current project.

The scale is measurable. The FBI Internet Crime Complaint Center recorded 193,407 phishing and spoofing complaints in 2024, making it the most reported internet-crime category identified in Microsoft’s guidance based on the FBI’s 2024 Internet Crime Report. A single successful password theft can lead to mailbox access, password resets, fraudulent invoices, data theft, or further impersonation of the victim.

What AI changes for employees

  • Language is a weaker signal. Spelling mistakes, awkward phrasing, and obvious grammar errors are no longer reliable indicators of fraud.
  • Personalization is cheaper. Attackers can tailor a message to a role, supplier, current event, or recent conversation using publicly available information.
  • Multichannel impersonation is easier. A fake email can be followed by a cloned voice call or video meeting that pressures an employee to act.
  • Obfuscation can hide the technical path. Microsoft documented a 2025 campaign that used AI-assisted obfuscation in an SVG attachment to redirect victims toward credential theft. Microsoft said its Defender for Office 365 AI-powered protections detected and blocked that campaign, but the example shows why a single filter cannot be your whole defense.

Make independent verification the default

Every request involving credentials, money, confidential files, access changes, or an unusual download should remain untrusted until it is verified out of band. “Out of band” means using a communication path that did not originate in the suspicious message.

Use a verification method you initiate

  • Call the person using a number already stored in your directory or vendor record.
  • Open the supplier’s normal portal from a bookmark or your own saved address, not from the message.
  • Start a new conversation in your normal collaboration system and ask whether the request is genuine.
  • For payment or bank-detail changes, use an existing finance procedure with a second approver.

Never use the phone number, reply address, QR code, meeting link, or alternate contact details supplied by the suspicious message. A criminal who controls the conversation can control every contact route inside it.

Define high-risk requests in policy

Write down the actions that always require verification: changing a supplier’s bank account, buying gift cards, moving funds, resetting an executive’s password, creating an administrator, exporting sensitive data, sharing a mailbox, or approving an unfamiliar OAuth application. The policy should specify who verifies the request, which channel they use, and what evidence they record.

Give employees a safe pause

Employees need an easy way to report a questionable message without fear of punishment. Provide a prominent reporting button or mailbox, state that suspected phishing should be reported even when the user clicked, and make “pause and verify” an accepted response to an urgent request. Speed should never override an established approval path.

Harden the email and web path

Email controls reduce the chance that a malicious message reaches an inbox or that a click reaches a credential-harvesting site. They do not prove that an authenticated sender is trustworthy, so keep identity controls and verification procedures in place.

Publish and enforce SPF, DKIM, and DMARC

  • SPF identifies the servers authorized to send mail for your domain.
  • DKIM adds a cryptographic signature that receiving systems can validate.
  • DMARC tells receiving systems how to handle messages that fail authentication and provides reporting about domain use.

Begin DMARC in monitoring mode so you can identify legitimate third-party senders and fix alignment problems. After reviewing reports and correcting authorized services, move toward quarantine and then reject for traffic that fails your policy. Treat every vendor, marketing platform, ticketing system, and payroll service as a possible sender that must be inventoried and aligned correctly.

Inspect attachments and links

  • Quarantine risky attachment types and files that contain active content.
  • Sandbox suspicious files so they are opened in an isolated environment rather than on an employee’s workstation.
  • Enable time-of-click URL protection, which checks a link when the user selects it instead of relying only on the reputation recorded when the message arrived.
  • Block or warn on newly registered, look-alike, or mismatched domains where your mail system supports those policies.
  • Disable automatic external-content loading where practical, while preserving business workflows that require it.

Do not treat an attachment as safe merely because it is an image or document. The 2025 SVG campaign documented by Microsoft demonstrates that a file type commonly viewed as benign can be used to redirect a victim.

Protect the domain beyond the inbox

Monitor look-alike domains and unauthorized use of your brand. Make sure employees know which domains and portals your organization actually uses, but do not rely on memorizing domains alone: attackers can compromise a legitimate account or use a valid service to host a malicious page.

Replace phishable sign-in with stronger authentication

Password theft is valuable to attackers because a password can be replayed from anywhere. Phishing-resistant authentication binds the sign-in to the legitimate website or service, so a fake login page cannot simply collect a reusable secret.

Prioritize FIDO2 security keys and device-bound passkeys

Use FIDO2 security keys or device-bound passkeys first for administrators, executives, remote access, finance teams, and systems that hold sensitive data. Plan for platform compatibility, the operating systems and browsers your staff use, USB-A or USB-C connectors, NFC requirements, and at least one securely stored backup key for each protected user or role. Keep recovery procedures documented before enforcement begins.

Microsoft’s 2025 phishing-resistant MFA implementation guidance reports that 92% of employee productivity accounts were protected by phishing-resistant methods in its cited environment. The same guidance states: “Traditional MFA is no longer enough—phishing-resistant MFA is the new baseline.” The percentage describes Microsoft’s reported deployment, not a universal industry rate.

Use authenticator applications as a transition control

If passkeys or security keys cannot yet cover every user, use an authenticator application with number matching and domain display rather than push-only approval. Number matching makes a blind “Approve” tap harder to abuse, while domain display helps users notice when a sign-in request is associated with an unexpected site. Treat this as an interim measure: a user can still be tricked into approving a real sign-in initiated by an attacker.

Retire SMS and legacy authentication where possible

SMS codes can be intercepted through phone-number attacks, message forwarding, or social engineering, and they do not bind the authentication to the genuine domain. Remove SMS as the primary method for privileged and high-impact accounts when a phishing-resistant option is available. Block legacy protocols that cannot enforce modern authentication, and monitor for exceptions that remain enabled for old applications or devices.

Control Phishing resistance Email versus identity coverage Deployment and compatibility Policy and audit value Recovery considerations
SMS MFA Low; codes can be phished or redirected Identity only; does not filter mail Broad phone support, but dependent on cellular service Basic sign-in records Phone-number recovery can become another attack path
Authenticator app with number matching Better than passwords or push-only approval, but still phishable Identity only Requires a compatible app and enrolled device Useful sign-in and challenge records Requires a controlled device-replacement process
Device-bound passkey High; bound to the legitimate service and device Identity only Depends on supported operating systems, browsers, and account recovery Strong authentication events and device context Plan multiple enrolled devices or an alternate recovery method
FIDO2 security key High; origin-bound hardware-backed authentication Identity only Check USB-A, USB-C, NFC, browser, and operating-system support; issue backups Clear enrollment, use, and revocation records Keep spare keys and an audited replacement process
DMARC, SPF, and DKIM Does not stop a user from trusting a compromised legitimate sender Email delivery and domain authentication Requires sender inventory, DNS changes, and report analysis Domain-use reports reveal unauthorized or misaligned senders Maintain an accurate list of approved sending services
Conditional Access and just-in-time privilege Limits damage after a credential is stolen; does not replace strong MFA Identity, device, location, and session policy Requires an identity provider, managed devices, and role design Detailed policy decisions, access events, and privilege changes Maintain break-glass accounts and test emergency access

Reduce the blast radius of a stolen credential

Assume that some credentials will eventually be exposed. Your design should make one compromised account insufficient to take over the business.

Separate ordinary and administrative identities

Administrators should use a standard account for email and routine work and a separate, tightly controlled account for administration. Do not browse the web or read ordinary mail from a privileged session. Apply phishing-resistant MFA and managed-device requirements to every administrative identity.

Use just-in-time privilege

Keep administrator roles unassigned or inactive until a verified task requires them. Require approval, a reason, and a short expiration window for elevation. Review role assignments regularly and remove unused or departing-user access immediately.

Apply Conditional Access and device requirements

Require managed, healthy devices for sensitive applications; restrict risky locations and impossible travel patterns; and require stronger authentication for unfamiliar devices or high-impact actions. Session controls should limit how long a stolen token remains useful, while avoiding rules so disruptive that employees create unsafe workarounds.

Protect recovery and application consent

Review mailbox rules, forwarding settings, delegated access, and OAuth grants. Attackers often use these to maintain access after a password change. Require administrator approval for applications that request broad mail, file, or directory permissions, and remove grants that are no longer needed.

Roll out protection in a practical sequence

Start where a successful phish would cause the greatest financial or operational harm, then expand coverage by department.

  1. Identify high-impact workflows. List administrator accounts, executive assistants, finance and payroll users, remote-access systems, payment approval paths, sensitive repositories, and external suppliers that can change money-movement details.
  2. Inventory the environment. Record identity providers, email domains, third-party senders, legacy protocols, administrator roles, unmanaged devices, existing MFA methods, mailbox forwarding, and application consent.
  3. Protect privileged and financial users first. Enforce FIDO2 security keys or device-bound passkeys, separate administrative accounts, managed-device requirements, and Conditional Access for these users and systems.
  4. Publish DMARC in monitoring mode. Collect reports, identify legitimate senders, correct SPF and DKIM alignment, and document every approved sending service.
  5. Raise the DMARC enforcement level. Move to quarantine and then reject as confidence grows. Keep reviewing reports when vendors or mail systems change.
  6. Add attachment and link defenses. Enable sandboxing, risky-file quarantine, time-of-click URL checks, and warnings for suspicious destinations.
  7. Expand phishing-resistant authentication. Enroll additional departments, issue backup keys or secondary passkeys, and remove SMS and legacy-authentication exceptions as applications are modernized.
  8. Centralize evidence. Send identity, email, endpoint, mailbox-rule, OAuth, and privilege-change logs to a protected location with retention appropriate to your legal and operational needs.
  9. Exercise the process. Run a controlled credential-phishing simulation that tests reporting, token revocation, password reset, mailbox review, financial escalation, and communications. Measure time to report and time to contain rather than rewarding employees merely for avoiding a test.

  • Flag sudden creation of inbox rules, external forwarding, delegated mailbox access, or new OAuth grants.
  • Monitor repeated MFA challenges, unusual number-matching prompts, and authentication-method changes.
  • Watch for new administrator assignments, privilege elevation outside normal hours, and bulk downloads.
  • Compare payment or supplier-detail changes with the organization’s independent verification record.
  • Retain original messages, complete headers, URLs, attachment hashes, sign-in logs, endpoint evidence, and relevant chat or voice records.

Centralized logs are valuable only if they are protected from tampering and accessible during an incident. Restrict who can alter retention settings and test that investigators can retrieve the required records.

What to do after a user enters a password

Treat a suspected credential submission as an active incident, even if the user saw no obvious error.

  1. Contain the session or device. Isolate the endpoint from the network when possible, or use your identity and endpoint controls to block further access without destroying evidence.
  2. Revoke active sessions and tokens. Password changes alone may not invalidate already issued sessions or refresh tokens.
  3. Reset the affected password. Reset it in the authoritative identity system and change any other account that reused the same password.
  4. Review persistence. Check mailbox rules, forwarding, delegated access, OAuth grants, newly enrolled authentication methods, and recent privilege changes.
  5. Notify the response owner. Use the incident-response contact path defined in advance; do not rely on the compromised mailbox to coordinate the response.
  6. Protect financial workflows. Contact the financial institution immediately if a payment, bank-detail change, payroll action, or other money movement may have occurred.
  7. Preserve evidence. Keep the message, headers, links, attachments, browser history where appropriate, sign-in records, endpoint evidence, and a timeline of actions taken.
  8. Assess notification duties. Follow legal and contractual requirements when personal data, regulated information, or customer records may have been exposed.

After containment, identify how the message arrived, which control failed, whether other recipients were targeted, and what policy or technical change will prevent recurrence. Remove malicious messages from other mailboxes only after preserving the evidence needed for investigation.

Prepare recovery before an attacker tests you

Keep resilient backups

Maintain backups that attackers cannot rewrite through an ordinary administrator account. Offline or immutable copies should cover critical data and configuration, and restoration should be tested rather than assumed.

Define an emergency contact path

Document who can authorize token revocation, password resets, device isolation, financial holds, legal review, customer notification, and communications. Store the procedure outside the primary identity and email environment so it remains available during an account takeover.

Use rehearsals to find gaps

A tabletop exercise should include a fake executive voice message, a stolen password, an attacker-created mailbox rule, and a request to change supplier banking details. Confirm that staff can verify the request independently, report it, preserve evidence, and reach the response owner without using a potentially compromised channel.

How to judge whether your program is improving

Track measures that show reduced exposure and faster containment:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Percentage of privileged, executive, remote-access, and financial users protected by phishing-resistant authentication.
  • Number of accounts and applications still using SMS MFA or legacy authentication.
  • DMARC coverage, alignment failures, and unauthorized senders discovered in reports.
  • Time from message delivery to employee report, session revocation, password reset, and business notification.
  • Number and age of unmanaged devices, stale administrator roles, unused OAuth grants, and external mailbox rules.
  • Backup restoration success and the time required to recover a critical service.

These measures connect technical controls to business outcomes: fewer opportunities to deliver a phish, fewer credentials that can be replayed, less access when one account is compromised, and a shorter path to recovery.
