Do not treat an AI prompt as a private notepad. Unless your organization has approved the specific tool and deployment, assume that anything an employee submits can be disclosed to an external service. Protection requires controls over the whole data path: prompts, uploaded files, connected applications, retrieval indexes, memory, model outputs, agent actions, caches, and logs.

The practical rule is simple: classify information before use, send the minimum necessary, use an approved business deployment for sensitive work, verify its actual retention and access settings, and monitor what the system can retrieve or return. A provider’s reputation or a default “no training” setting is only one part of that decision.

What “protecting data” means in an AI workflow

Generative AI systems can process more than the text a user types. A chatbot may receive attached documents, conversation history, saved memory, search results from a company knowledge base, records returned by a connector, and instructions from an agent. It may then place prompts, retrieved passages, tool results, and outputs in application logs, safety systems, caches, or backup stores. Each stage creates a separate exposure point.

What’s actually slowing this PC down?

Microsoft’s organizational security guidance puts the basic boundary plainly: “Treat prompts as equivalent to sending data to an external service (because in many cases it is).” That assumption is appropriate for a public chatbot and remains a useful test for an enterprise service: identify exactly which service receives the data, under which contract, in which region, for how long, and who can access it.

Can you put confidential information into ChatGPT or another AI tool?

Only when the particular product, account, configuration and contract have been approved for that data class. A consumer account or an unapproved browser extension should be treated as an external disclosure, not as an internal system. “The model does not train on my prompts” is not a complete answer: retention, administrator access, connected applications, regional processing, legal terms and eligibility for security features still matter.

OpenAI currently states that data from its named business products and API is not used for model training by default. Its business privacy material also describes configurable retention for qualifying organizations, regional options for eligible customers, and product-specific identity and audit controls. Those statements are provider-specific and can change. Confirm the exact product and deployment, the customer and regional eligibility, and the settings enabled for your organization before relying on them.

A quick decision rule

  • Public or low-sensitivity information: use only an approved tool, and remove unnecessary names, account numbers and internal identifiers.
  • Confidential commercial, source-code or internal operational information: require an approved enterprise service with documented retention, access, logging and contractual terms. Use the narrowest workspace and connector permissions.
  • Customer, employee, health, financial, regulated or legally privileged information: obtain privacy, security and legal approval for the specific workflow. Redact or tokenize fields unless they are essential, and document the lawful and contractual basis.
  • Credentials, private keys, tokens and authentication secrets: never paste them into a chatbot or place them in a prompt, system instruction, vector index or test file. Revoke any secret that has been exposed.

Set an approved-tool and data-classification policy before rollout

Security controls fail when employees do not know which tools and data combinations are allowed. Start with an inventory of every AI service in use, including browser plug-ins, meeting assistants, coding tools, internal bots and features embedded in ordinary software. Record the owner, business purpose, account type, data flows, connectors, retention settings and contract.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Publish a short approved-tool list and a prohibited-use rule: employees must not enter sensitive information into an unapproved service, even for a one-off experiment. Make the rule visible at the point of use through banners, browser controls, DLP prompts and onboarding rather than relying only on an annual policy acknowledgment.

Use practical data classes

Class Examples Typical AI treatment
Public Published product documentation, press material, public code Approved tools may be used; check that drafts do not include hidden internal comments.
Internal Routine procedures, non-public project notes, internal FAQs Use an approved workspace with ordinary access and retention controls; minimize names and identifiers.
Confidential Source code, pricing strategy, contracts, customer support records, employee data Enterprise deployment only after provider and connector review; redact or tokenize fields and restrict retrieval.
Restricted or regulated Credentials, private keys, payment data, health information, legal-privileged material, regulated records Prohibit by default. Permit only through a documented, approved workflow with specialist review and technical safeguards.

Train staff to recognize customer records, personnel information, credentials, source code, confidential commercial material and regulated records. Give them safe alternatives, such as a redaction utility, a synthetic-data sandbox or an internal model gateway; a policy that offers no workable path encourages circumvention.

Minimize and redact before anything leaves the organization

Ask what the model actually needs to perform the task. Summarize a contract clause instead of uploading the entire contract; replace a customer name with a case token; provide a schema and a few synthetic rows instead of a production database export. Remove account numbers, email addresses, precise dates, credentials and other identifiers that do not affect the answer.

When an outside or semi-trusted service is necessary, route requests through a controlled proxy or gateway. It can detect sensitive fields, replace them with stable tokens, enforce an approved destination, record a policy decision and restore authorized values only after the response passes checks. Tokenization is not a license to send unlimited data: the mapping table is itself sensitive and needs separate access, encryption and retention.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Prompt-minimization checklist

  • State the task and output format without including unrelated business context.
  • Use the smallest document excerpt and smallest record sample that can answer the question.
  • Replace direct identifiers with consistent placeholders or opaque tokens.
  • Strip credentials, session cookies, API keys, private keys and hidden metadata.
  • Remove comments, tracked changes and embedded files from documents before upload.
  • Check the destination, account and workspace immediately before sending.

Evaluate the provider and the exact deployment

Obtain written answers for the product your organization will actually use. A policy page for one business product does not automatically cover a consumer account, a third-party connector or a model hosted through another platform.

Question Why it matters Evidence to retain
Are prompts, files and outputs used to train or improve models? Training use can create a different disclosure and contractual risk from ordinary service processing. Current product terms, account setting and written provider confirmation.
How long are prompts, outputs, memory, abuse records and backups retained? Deletion of a chat may not delete every copy or operational log. Retention schedule, deletion procedure and exceptions.
Where are data stored and processed? Residency and transfer rules depend on region, product and eligibility. Region selection, subprocessors and transfer terms.
Who can access content? Administrators, support personnel, security teams and connected applications may have different access paths. Role model, access logs, support-access process and MFA requirements.
How are connected apps and retrieval handled? An assistant can expose information a user could not discover easily through the source system. Connector permissions, source allow-list, indexing scope and test results.
What identity, encryption, audit and DLP controls exist? These determine whether the service can fit existing security operations. Configuration export, audit events, encryption and key-management documentation.
What contract and data-processing terms apply? Regulatory and customer obligations are tied to the actual service relationship. Executed agreement, subprocessors, incident notice and deletion clauses.
Which compliance features are available to this customer? Features may depend on plan, geography or organization size. Eligibility confirmation and enabled configuration, not a generic certification logo.

Review these items whenever a vendor changes terms, a new model or connector is enabled, or a workflow begins handling a more sensitive class. Do not infer that a provider’s certification or “enterprise” label guarantees compliance with your specific obligations.

Control identity, permissions and network paths

Apply least privilege to people, applications, agents and data sources. A user should retrieve only records their existing role permits, and an agent should have only the tools and operations required for its task. Separate development, test and production indexes. Do not copy a broad file share into a single index merely because the model can search it.

Review inherited permissions on connected systems. An AI search box can make old oversharing dramatically easier to find, so test access with ordinary, privileged and recently off-boarded accounts. Partition indexes by tenant, department or matter where appropriate, and re-index or remove documents when source permissions change.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use network isolation suited to the platform. For Azure OpenAI deployments, Microsoft’s current guidance recommends private endpoints and managed identity instead of API keys. Those are platform-specific examples, not universal requirements; apply the equivalent controls available from your provider. Extend existing classification labels and DLP policies to AI prompts and accessed data, and send audit events to the security team.

Secure retrieval, memory and agent workflows

Retrieval-augmented generation and agents create risks that a simple chat does not. A retrieval system may ingest an entire repository, attach passages to a prompt and return them to a user who was never meant to see them. Memory may retain a personal detail and reveal it in a later conversation. A tool call may query a database or send an email under the agent’s identity.

Required controls for retrieval

  • Enforce source-system authorization at query time; do not rely only on permissions captured during indexing.
  • Use document-level or row-level filters and keep separate indexes where a shared index would create cross-user exposure.
  • Allow-list repositories, fields and actions. Block secrets, credentials and permission definitions from system prompts and retrieved context.
  • Log which user, source documents and filters contributed to each answer, subject to an approved retention period.
  • Test prompt-injection documents, malicious instructions in retrieved text, stale permissions and attempts to enumerate the index.

Required controls for memory

  • Make memory opt-in or policy-controlled for sensitive work; tell users what is retained and for how long.
  • Provide a way to inspect, correct and delete saved facts, and honor account or employee off-boarding.
  • Keep long-term memory separate from the authoritative record. Never treat a model’s recollection as proof of a customer’s identity or entitlement.
  • Apply DLP and classification checks before writing memory and before reading it into a new task.

Required controls for agents and tools

  • Give each agent a dedicated identity with narrowly scoped permissions and short-lived credentials.
  • Separate read, draft and execute capabilities. Require human approval for payments, account changes, external messages, deletions and other high-impact actions.
  • Constrain queries, file paths, recipients, transaction values and execution time; rate-limit repeated extraction attempts.
  • Capture tool arguments and results in an audit trail, while protecting that trail as sensitive data.

Inspect and filter outputs before they travel onward

An output can expose data even when the prompt was acceptable. A model may reproduce a retrieved passage, reveal a hidden instruction, infer a person’s private attribute or include a secret from context. Do not automatically send model output to customers, production systems or another vendor.

Scan responses for credentials, personal identifiers, restricted classifications, unexpected account numbers and cross-user markers. Validate structured output against a schema and reject extra fields. For customer-facing or high-impact uses, require a human to review the source, accuracy, authorization and tone. Preserve the original source and approval decision so an investigator can reconstruct what happened.

Logging, retention and monitoring

Decide what must be logged before deployment. Useful events include sign-in and role changes, prompt and file policy decisions, connector access, retrieval sources, memory writes, tool calls, output blocks and administrator actions. Avoid collecting more content than the security and operational purpose requires; logs can become a second sensitive repository.

Set retention periods for prompts, outputs, memory, logs and backups, with documented legal holds and deletion exceptions. Restrict log access, encrypt it, monitor exports and test deletion. Investigate unusual patterns such as repeated requests for large record sets, cross-user retrieval, attempts to disable filters, sensitive output markers or a sudden change in connector usage.

A practical implementation sequence

  1. Inventory. List AI tools, accounts, plug-ins, models, connectors, agents and data stores. Identify owners and business purposes.
  2. Classify. Map each proposed use case to public, internal, confidential or restricted data. Mark prohibited fields and required approvals.
  3. Approve. Select services and deployments whose training, retention, residency, identity, audit and contract terms fit the use case. Record the exact settings.
  4. Minimize. Build redaction, tokenization or synthetic-data steps. Define the minimum fields and documents needed for each task.
  5. Constrain access. Configure SSO, MFA, role-based access, private networking where available, connector allow-lists and per-user retrieval filters.
  6. Test abuse cases. Try prompt injection, permission changes, off-boarded accounts, data exfiltration, memory leakage and malformed outputs before launch.
  7. Monitor and improve. Review alerts, sample outputs, verify deletion, retrain users and reassess whenever terms, models, connectors or data classes change.

Common failure modes and fixes

Symptom Likely cause Fix
An employee pasted a customer export into a public chatbot. No approved-tool control or the policy was unclear. Contain the account, preserve evidence, notify security and privacy stakeholders, rotate exposed secrets, and enforce gateway or browser controls.
A chatbot cites documents from another department. Index-time permissions were trusted, or retrieval filters are missing. Disable the connector, audit index contents and permissions, partition data, then retest with multiple roles.
Deleting a conversation does not remove it from reports or backups. Operational logs and backup retention differ from chat retention. Document every storage layer, apply deletion workflows and restrict residual access.
An agent sends an unauthorized email or changes a record. The agent has write access without approval or transaction limits. Revoke or narrow credentials, add draft-only mode and human approval, and review tool-call logs.
A provider says “not used for training,” but compliance approval is still blocked. Retention, residency, access, connector or contractual requirements remain unanswered. Complete the full provider checklist and obtain product- and region-specific evidence.

Use NIST AI RMF to organize governance

NIST AI 600-1, the Generative Artificial Intelligence Profile, is a voluntary, cross-sector companion to AI RMF 1.0. Its Govern, Map, Measure and Manage structure helps a team identify intended use, affected people, failure modes, controls, testing and ongoing review across the AI lifecycle. It is a risk-management framework, not legal advice, a prevalence study or a substitute for implementation-specific security work. NIST reports that the profile is being revised, so check for a newer edition when adopting it.

Regulatory duties depend on jurisdiction, sector, contract, data type and deployment. Escalate customer, employee, regulated, high-impact or potentially privileged use to privacy, security and legal stakeholders before enabling it. Keep a record of the decision, approved data class, provider terms, safeguards, test results, owner and review date.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

What to do if sensitive data has already been exposed

  1. Contain. Stop the workflow, disable the connector or account and prevent further sharing. Revoke and rotate any credentials or tokens in the material.
  2. Preserve facts. Record the user, time, tool, workspace, prompt or file type, recipients, retention settings and resulting outputs without spreading the data further.
  3. Assess access. Ask the provider what was stored, who could access it, whether it entered training or safety systems, where it was processed and how deletion works.
  4. Escalate. Notify security, privacy, legal, compliance and affected business owners under your incident process. Determine contractual and regulatory notification duties.
  5. Remediate. Remove residual copies where possible, tighten DLP and permissions, update the approved-tool list and retrain the team using sanitized examples.

Examples of safe boundaries by team

Customer support

Use a controlled assistant that retrieves only the assigned customer’s records. Mask payment details and authentication secrets, require an agent to approve any account change, and scan drafts for data belonging to another customer.

Software engineering

Keep proprietary repositories and dependency credentials out of unapproved tools. If an enterprise coding assistant is approved, scope it to the project, exclude secret files, review generated code and log repository access separately from prompt content.

Human resources

Do not upload employee case files or health information to a general chatbot. Use approved, access-controlled workflows with field minimization, explicit retention and privacy review; prefer anonymized examples for drafting policies.

Finance and legal

Classify forecasts, contracts, privileged advice and transaction data as restricted or confidential. Require matter- or role-based retrieval, regional and contractual review, output verification and human approval before any external communication or financial action.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The safest AI program is not the one that bans every tool or trusts one vendor. It is the one that makes the allowed data path explicit, limits every identity and connector, verifies provider behavior, and continuously checks what the system can remember, retrieve, output and retain.
