Price a managed service in this order: define exactly what is included, calculate the complete cost to deliver it, choose a billing unit and risk allocation that fit the work, then adjust the offer for customer value and market context. Per-user or per-device rates are only billing units; neither is a complete pricing strategy. A sustainable price recovers delivery costs, contributes deliberately to overhead and profit, and states scope clearly enough that neither side is surprised by the first renewal.

Start with the economics, not a market rate

A recurring fee is viable only when it covers the work required to deliver the promise. The Technology & Services Industry Association (TSIA) separates costs above the gross-margin line from below-the-line overhead. Direct delivery labor, technology used to provide the service, and shared service expenses belong in the cost of service. Strategy, sales, marketing and administration are operating overhead. See TSIA’s cost-to-serve guidance for those categories and its recommendation to review the model quarterly.

That distinction prevents a common mistake: treating revenue left after a technician’s wages as profit. A service can show a positive gross margin while failing to fund sales, finance, management, training, insurance or other overhead. Build a service-level profit-and-loss view so each package shows delivery cost, allocated overhead, contribution and cash timing.

No reliable, general-purpose current source establishes one MSP gross-margin target or one universal per-user price. Geography, labor market, customer complexity, coverage hours, tool stack, contract term and risk transfer change the answer. Use published figures as context only after checking their date, region and service definition; do not present an unsupported benchmark as a rule.

Define the service boundary before setting a number

Most pricing disputes are scope disputes. Write the service specification before calculating the fee, and make the assumptions visible to a buyer.

Describe the recurring service

  • Covered users, devices, sites, applications or instances, including how additions and removals are counted.
  • Operating hours, monitoring coverage, support channels and response or restoration commitments.
  • Included maintenance, patching, backup checks, security operations, reporting and advisory work.
  • Onboarding, discovery, documentation and transition work, with a separate one-time charge when it is not recoverable in the recurring fee.
  • Exclusions such as projects, major upgrades, unsupported equipment, third-party failures or customer-caused remediation.
  • The process and rate for out-of-scope work, emergency response and after-hours requests.

State payment triggers and acceptance conditions unambiguously. The UK Cabinet Office risk-allocation guidance emphasizes clear contract scope and payment mechanisms. Although written for public procurement, that principle applies to commercial MSP agreements: a fixed monthly fee is defensible only when the work it buys is unambiguous.

Build a service cost model that reflects real consumption

Capture every above-the-line input

For each package, estimate the resources needed to deliver the defined scope:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Labor: service-desk time, engineering, account management, technical leadership, scheduling, quality checks and escalation. Include productive capacity rather than assuming every paid hour is billable.
  • Technology: monitoring, endpoint management, backup, security, ticketing, remote access, cloud or network capacity and other licenses required by the service.
  • Shared delivery expense: dispatch, tooling administration, service management, training directly tied to delivery and facilities or connectivity used by the delivery team.
  • Client-specific effort: onboarding, documentation, recurring meetings, compliance reporting, travel, vendor coordination and unusual change volume.

A vendor-oriented MSP pricing guide likewise identifies labor, software, onboarding and operating costs. Treat its categories as a checklist, not as a rate card. A user, device or site is not automatically an equal unit of effort: a heavily regulated environment, obsolete platform or high-ticket customer may consume far more capacity than its count suggests.

Separate delivery cost from operating overhead

Keep sales commissions, marketing, executive management, general finance and corporate administration visible as below-the-line costs. Allocate enough of that overhead to the business plan to keep the company solvent, but do not hide it by inflating an individual technician’s cost or by pretending it does not exist. A dedicated financial owner or service-P&L process improves the accuracy of this separation, as TSIA notes.

Use a transparent calculation

A practical floor is:

Required recurring revenue = direct service cost + shared delivery expense + planned overhead contribution + target profit contribution

For a unit price:

Price per unit = (forecast cost for the package + allocated overhead contribution + desired profit contribution) ÷ billable units

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

These are management formulas, not an industry-standard margin prescription. Decide whether “profit contribution” is a percentage of revenue or a fixed amount, and model both so the effect of utilization and volume is visible.

Illustrative calculation

Suppose a hypothetical package covers 100 users. In one month, forecast delivery labor of $6,000, service technology of $1,500, shared delivery expense of $500, and an overhead contribution of $2,000. If the business requires a $2,000 profit contribution, the package needs $12,000 in recurring revenue, or $120 per user. This is an illustration of the method, not a market recommendation. If ticket volume doubles or onboarding consumes unplanned engineering time, the original price is no longer supported by the original assumptions.

Choose a pricing basis and a billing unit separately

Pricing basis answers what the customer is paying for; billing unit answers how the charge is counted. Keep those decisions distinct. TSIA’s overview of MSP pricing models describes cost-plus and market-based approaches alongside consumption and value approaches. A separate managed-services pricing brief supports evaluating multiple factors rather than applying one formula.

Common billing units

Unit When it can fit Watch-outs
Per user Each person receives a similar bundle and works across several managed devices. Shared accounts, contractors, shift workers and unusually demanding users can distort effort.
Per device Support effort follows an identifiable asset class, such as endpoints or network devices. Servers, legacy systems and high-maintenance devices need different weights or exclusions.
Per site Work is driven by locations, connectivity, local infrastructure or on-site coverage. Sites vary in size and complexity; define what a site includes.
Per instance or application A platform team manages a measurable number of workloads or applications. Dependencies and criticality may matter more than instance count.
Fixed monthly fee Scope and consumption assumptions are stable enough to budget for both parties. Unbounded volume or vague exclusions turns uncertainty into provider loss.

More than one unit may be appropriate. For example, a base site fee can cover connectivity management, per-user support can cover the service desk, and a separate application tier can cover a critical system. Make the interaction between units explicit so a customer cannot reasonably read the bundle as unlimited.

Package structures

  • Tiered packages: basic, middle and advanced tiers make differences in coverage, response, reporting and advisory access easy to compare.
  • All-you-can-eat: a recurring fee absorbs variable request volume only when historical consumption, exclusions and capacity limits are well understood.
  • Monitoring-only: a lower-fee option can cover alerting and escalation while leaving remediation or projects separately chargeable.
  • À la carte: customers select modules, but each module must stand on its own cost model and state dependencies.
  • Hybrid: combine a predictable base with metered charges for unusually variable consumption.

Compare models against the risks that matter

Structure Customer budget predictability Provider delivery risk Measurement maturity needed Best evidence for value
Input-based or time-and-materials Lower; spend follows hours or inputs. Lower provider risk, more customer risk. Accurate time and input tracking. Transparent effort and deliverables.
Fixed fee or tier High when scope and limits are clear. Provider absorbs over-consumption and estimation error. Reliable workload and cost history. Service levels, coverage and included outputs.
Consumption-based Variable but linked to actual usage. Shared; depends on demand volatility and unit economics. Consistent metering and billing data. Usage avoided, capacity supplied or transactions completed.
Output-based Usually predictable per accepted output. Provider bears more production and rework risk. Objective acceptance tests. Completed, measurable outputs.
Outcome-based Potentially attractive if the result is measurable. Highest uncertainty; external factors can affect payment. Baseline, attribution, reliable KPI governance and mature operations. Demonstrated business result the provider can influence.

Input pricing leaves more delivery-cost responsibility with the buyer. Output or outcome pricing gives the provider more freedom in how it works but transfers more risk to the provider. The Cabinet Office guidance describes the aim as “the optimum balance between risk and return in the contract.” It also cautions that greater transferred risk can require a risk premium and may encourage undesirable behavior if measures are poorly designed.

Align a KPI with results the provider can materially influence. An MSP can influence response handling and patch completion; it may not control a customer’s revenue, user behavior or every cause of an outage. If attribution is weak, sell a clearly scoped service commitment instead of guaranteeing a hard business outcome.

Use cost, market context and customer value together

Cost-plus is a floor and a diagnostic

Start with the cost model to identify the minimum sustainable economics. A price below that floor requires a deliberate strategic subsidy, a scope reduction or a different delivery design. Do not “fix” a loss by quietly stretching technician capacity or omitting onboarding from the model.

Market comparison is a sense check

Comparable offers help reveal whether your scope, coverage and commercial terms are legible. Compare like with like: region, labor assumptions, hours, response commitments, technology stack, contract term, onboarding and exclusions. TSIA’s descriptions of traditional and emerging approaches are qualitative; they do not establish a guaranteed performance improvement or a universal price.

Value requires evidence

Customer value may include continuity, reduced operational risk, faster recovery, access to scarce expertise, compliance support or internal effort avoided. Document the baseline, the mechanism by which your service changes it and what the customer must do for the benefit to occur. Do not insert an invented savings percentage. Where value cannot be measured credibly, use service levels and outputs that can be verified.

Price risk and contract mechanics deliberately

When you accept a fixed fee, unlimited volume, tight restoration target or outcome-linked payment, you are accepting uncertainty. Model that uncertainty instead of hiding it in a single margin assumption.

Use objective measures

  • Define the measurement window, data source, exclusions and clock for every service-level metric.
  • Specify service credits, remediation or other remedies, including a reasonable cap.
  • Do not tie payment to an outcome affected mainly by customer actions or uncontrollable third parties.
  • State how disputes, data errors and force-majeure events are handled.

Handle changing costs

Long agreements may face wage, license and infrastructure changes. Options include a fixed term with a renewal repricing, an indexation clause, an escalation schedule or a cost-plus component. The Cabinet Office guidance explains that cost-plus can pass input-cost changes to the buyer but can also weaken incentives to control costs. Use the mechanism that matches who can manage each cost, and define the index, timing, caps and notice requirements rather than writing “subject to adjustment.”

Make extras and renewal paths explicit

List project rates, emergency rates, travel, new sites, acquisitions, unsupported assets, volume bands and licensing changes. Set the notice period for adding or removing units and explain whether reductions are immediate, delayed until renewal or subject to a minimum commitment. A transparent change process protects the relationship better than an artificially low starting fee followed by surprise invoices.

Test the offer before selling it

  1. Build a demand baseline. Use historical tickets, alerts, changes, onboarding hours, meeting time and escalation frequency by customer segment.
  2. Create low, expected and high-consumption cases. Vary volume, severity mix, utilization, license counts and after-hours work.
  3. Stress cost changes. Model wage increases, supplier price changes, tool consolidation and a realistic currency or inflation assumption for the contract region.
  4. Test service performance. Include the engineering capacity needed to meet response and restoration commitments during peaks, not just average days.
  5. Check cash timing. Include billing terms, prepaid licenses, onboarding labor, service credits and collection delays.
  6. Set a decision rule. Decide in advance when to narrow scope, re-tier the customer, change the unit or decline the work.

After launch, compare actual hours, ticket volume, onboarding burden, technology cost, credits and scope exceptions with the assumptions. TSIA recommends a quarterly cost-model review. Use that cadence for internal updates, and use renewal or contract-review points to correct a structural mismatch between actual consumption and the original offer.

Track the indicators that reveal an unhealthy price

  • Gross margin by service and segment: shows whether delivery economics work before corporate overhead.
  • Cost per unit: labor and technology cost per user, device, site or other chosen unit.
  • Utilization and capacity: productive delivery time, queue age and overtime needed to meet commitments.
  • Volume variance: actual tickets, alerts, changes and projects versus the assumptions behind each tier.
  • Onboarding payback: months required for recurring revenue to recover transition effort and one-time tooling.
  • Scope leakage: unpaid tasks, exceptions, credits and “small” requests that recur.
  • Renewal movement: customers downgraded, expanded or repriced because their original unit no longer matches consumption.

Review these measures by package and customer cohort. A blended company average can conceal a profitable standard tier subsidizing a few complex accounts.

Common pricing failures and fixes

Copying a per-user number

Why it fails: the same user count can represent radically different support hours, devices and risk. Fix: cost the actual service bundle, state assumptions and use a different tier or unit when the cost driver changes.

Calling a billing unit a strategy

Why it fails: “per device” says how you count, not what is included, who bears over-consumption or how value is demonstrated. Fix: document basis, scope, limits, risk allocation and review triggers together.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Promising unlimited service without a demand model

Why it fails: a few high-volume accounts can consume the capacity of an entire tier. Fix: use historical distributions, fair-use boundaries, volume bands or a hybrid base-plus-consumption structure.

Guaranteeing an outcome outside your control

Why it fails: customer behavior, third-party providers and business conditions can overwhelm technically sound delivery. Fix: choose controllable outputs or shared KPIs, establish a baseline and define attribution before linking payment to results.

Ignoring onboarding and exceptions

Why it fails: transition work and repeated “one-off” tasks consume margin before the steady-state service begins. Fix: price onboarding separately or amortize it transparently, and record every exception against the package model.

Leaving adjustment language vague

Why it fails: “prices may change” does not tell either party when, why or by how much. Fix: specify index, formula, notice, caps, renewal timing and the cost categories covered.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

A practical launch checklist

  • Service scope, exclusions, hours and response commitments are written in customer language.
  • Every direct labor, technology, shared delivery and onboarding input has an owner and current assumption.
  • Below-the-line overhead is funded in the business plan rather than hidden from service economics.
  • The billing unit maps to the dominant cost driver, with exceptions for complex assets or users.
  • Package tiers differ by measurable coverage, not vague promises.
  • Demand, cost and cash-flow scenarios pass the agreed profitability rule.
  • KPIs are objective, attributable and paired with defined remedies.
  • Extra work, volume changes, indexation and renewal repricing have a documented mechanism.
  • Actual consumption is reviewed at least quarterly, with a named owner for corrective action.

The durable approach is not the highest visible rate or the cheapest quote. It is a service design whose scope, cost drivers, customer value and risk allocation remain understandable as conditions change. Build that evidence first; then let the billing unit and headline price follow from the work you can reliably deliver.
