Move identity and permission data as part of the migration, not as a post-cutover setting. Map users, groups, nested groups and service principals; store each document’s ACL or RBAC metadata in the new index; enforce those permissions at query time; and define a refresh trigger for every source. Run the old and new systems in parallel against representative users and documents, compare authorization and freshness, and switch traffic only after revoked access disappears and newly granted access appears within your approved latency.

Why search migrations expose authorization and freshness bugs

An enterprise search result is safe only when two independent pipelines are correct: the content pipeline and the identity pipeline. The content pipeline discovers, parses, updates and deletes documents. The identity pipeline resolves users and groups, translates source ACLs into identifiers understood by the search service, and keeps those permissions current. A migration that copies text but not the second pipeline can return documents that a caller should never see. A migration that copies ACLs once but never refreshes them can continue showing a document after access was revoked.

Query-time security trimming does not magically read live permissions from every source. It compares the caller’s identity and group claims with permission metadata already synchronized into the index. Azure AI Search, for example, validates Microsoft Entra claims against indexed ACL or RBAC fields and returns only documents whose synchronized permission metadata grants the caller access. If that metadata is stale, the authorization decision is stale even when the source repository is correct.

Permission changes also propagate differently by source and scope. A unique permission on one SharePoint item can be picked up by a successful indexer run. A change to inherited permissions at a SharePoint site, library, list or folder can leave child-item metadata unchanged until an explicit permissions resynchronization or targeted reset is run. Custom push ingestion requires the application to send affected documents again with updated permission fields. ADLS Gen2 permission changes require a resync. These are operational requirements, not optional tuning.

Define the security contract before moving a document

Write a target contract that every connector, indexer and application must satisfy. Treat the contract as part of the schema and acceptance criteria, so a document cannot be considered migrated when its text is present but its authorization state is missing.

Field or behavior What to specify Why it matters
Canonical document key A stable, unique identifier that survives re-crawls, moves and updates. Prevents duplicate records and lets a permission update target the correct document.
Allowed principals User and group identifiers in the exact namespace presented by the query-time identity. Security trimming fails when a source account name and cloud claim refer to the same person but are not mapped.
Roles or scope claims Any role, site, tenant or business-unit claims required by the source policy. Some policies are broader than a simple user-or-group allow list.
Source URL The authoritative link users may open after a result is returned. Lets testing detect links that point to the wrong object or location.
Content timestamp The source modification time and, if useful, the ingestion time. Separates old content from an indexing delay.
Permission timestamp When the ACL or RBAC metadata was last read or changed. Allows operators to measure authorization freshness independently of content freshness.
Deletion state A reliable tombstone, deleted flag or delete event. Stops removed documents from remaining searchable.
Enforcement point Native token-based query enforcement or an equivalent security filter applied in the search pipeline. Application-side filtering alone creates a second, easy-to-bypass authorization implementation.

Document the behavior for inherited permissions, nested groups, disabled accounts, service principals, external guests, and permission-denied API responses. Decide whether a missing ACL is a hard failure, an intentionally public document, or a quarantine condition. Make that decision explicit; treating an absent field as “allow everyone” is an unsafe default.

Inventory the old search system

Start with an inventory that can be checked line by line during the cutover. For every connector and index, record:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Content source, connector version and authentication method.
  • Identity provider, identifier format, group nesting rules and account lifecycle behavior.
  • How ACLs are represented: users, groups, roles, scopes, deny rules or inherited flags.
  • Whether permissions are evaluated at crawl time, index time, query time or a combination.
  • Document key construction, move behavior and duplicate handling.
  • Deleted-document detection and retention of tombstones.
  • Content and permission refresh schedules, event triggers, retry rules and maximum observed lag.
  • Failure behavior when the source, directory or Graph API is unavailable.
  • Any application-side filters that may be masking missing native security trimming.

Export representative ACLs, including a document with inherited access, a document with unique access, a nested-group grant, a recently removed user, and a service-principal or application-only access path. Those examples become fixtures for the target system rather than anecdotal checks.

Map identities before indexing content

Identity synchronization must precede ACL ingestion. The identifier stored in a document must resolve to the identifier in the caller’s token at query time. In hybrid SharePoint environments, directory synchronization maps on-premises ACL identities to Microsoft Entra identities so cloud query-time trimming can make that comparison.

Build and verify the mapping

  1. Export users, groups, nested-group memberships and service principals from the source directory and the target identity directory.
  2. Choose one canonical identifier format for each principal type. Preserve an immutable ID where available; do not rely solely on a display name or email address that can change.
  3. Resolve nested groups according to the source’s effective-permission rules. If the target cannot expand nesting natively, materialize the effective memberships during ingestion and define how often that expansion is rebuilt.
  4. Test disabled, deleted and renamed accounts. Confirm that a deleted principal cannot continue authorizing a result through a stale mapping.
  5. Use the same test identities to obtain real query tokens and compare their claims with the identifiers stored in indexed documents.

Do not index ACLs until an automated check can answer, for every sampled principal, whether the source identity, synchronized identity and query token identifier are the same authorization subject.

Create a permission-refresh matrix

Every source and permission scope needs one documented trigger, one expected latency and one recovery action. “The index refreshes hourly” is incomplete if an inherited folder permission requires a separate resync.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Source or change Required refresh action Risk when omitted Operational check
SharePoint item with unique permissions Complete a successful indexer run. The item can retain its former visibility until that run completes. Change one item’s ACL, record the source time, run the indexer, and verify the item for both the added and removed user.
SharePoint site, library, list or folder with inherited permissions Run /resync with options: ["permissions"], or use a targeted /resetdocs. Child items can keep stale ACL metadata even though the parent policy changed. Change the inherited grant, execute the documented operation, and check several descendants at different depths.
ADLS Gen2 ACL change Resynchronize the indexer or data source. Query-time trimming continues to use the previous ACL. Measure the interval from ACL change to the first query that reflects it.
Custom push ingestion Reingest every affected document with updated permission metadata. The index serves outdated authorization decisions indefinitely if no push event is emitted. Make the permission event idempotent and verify that retries update the same document key.

Microsoft’s guidance is explicit: changing permissions without triggering an update mechanism leaves stale ACL or RBAC data in the index. Set a target latency for each row based on business risk and the source’s change rate; there is no universal service-level target supplied by the platforms.

Choose and implement the target enforcement model

Native query-time security trimming

Prefer a search service that evaluates caller claims against permission metadata stored beside each indexed document. The query pipeline should return only authorized documents, and an authorization-evaluation failure should be visible to operators rather than silently producing an incomplete, apparently valid result set.

Equivalent security-filter enforcement

If the platform does not provide native token-aware trimming, implement an equivalent filter that is generated from the authenticated principal and applied before results leave the search service. Centralize that policy in one trusted component, prevent clients from supplying their own principal filters, and test every API, export and autocomplete path—not only the main web search page.

Why application-only trimming is risky

Filtering results after retrieval can leak document titles, counts, snippets, facets or timing information. It also creates multiple enforcement paths for mobile clients, batch exports and administrative tools. Use application logic for presentation and business context, not as the sole control when the platform can enforce permissions in the query pipeline.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Stage the migration with a controlled comparison

Start with a small dataset or one index. A limited blast radius makes it possible to inspect every authorization discrepancy and gives the team a stable comparison point before the full corpus is copied.

  1. Select a representative slice containing public, confidential, inherited, uniquely secured, recently changed and deleted content. Include documents from every connector type.
  2. Clone the same query corpus into the old and new systems. Include exact terms, broad terms, filters, facets, autocomplete and direct document lookups.
  3. Run queries as representative personas: an ordinary employee, a restricted-project member, a manager, a recently removed user, a newly added user, and a user affected by an inherited-permission change.
  4. Record the old and new result keys, authorization decisions, source links, ranking order, duplicate behavior, content timestamps and permission timestamps.
  5. Repeat the tests after each permission event and after a deletion or move. Do not compare only steady-state results.
  6. Keep the old index authoritative for the pilot while discrepancies are corrected, then expand the dataset in measured stages.

Acceptance checks

  • No unauthorized document, title, snippet, facet or count appears for any persona.
  • Newly granted access appears within the approved source-specific latency.
  • Revoked access disappears within that latency, including inherited and nested-group cases.
  • Deleted and moved documents behave correctly and do not create duplicates.
  • Source links resolve to the intended object and preserve the source’s own authorization.
  • When identity or Graph API evaluation is unavailable, the service fails closed or returns an observable error rather than a partially filtered result.

Azure AI Search documents a 5xx response when ACL evaluation fails. Treat that fail-closed behavior and the visibility of the error in logs and metrics as acceptance criteria, not as an inconvenience to hide with a fallback query.

Measure freshness as two separate lags

Track content lag and authorization lag independently. A document can contain the newest text while still carrying an old ACL, or it can have current ACLs while its text is old.

Metric Definition Useful alert
Content indexing lag Source content modification time to the document’s searchable update time. Alert when it exceeds the content target for a connector.
Permission indexing lag Source ACL/RBAC change time to the first query reflecting the new decision. Alert separately; a healthy content pipeline does not prove authorization freshness.
Deletion lag Source deletion or move event to disappearance or correct relocation in search. Escalate when tombstones or delete events are delayed.
Identity synchronization lag Directory membership or account change to availability in query-time claims. Watch for delays that make every document-level ACL appear wrong for one user.

Log the document key, source, connector run, ACL version or timestamp, identity mapping version, query principal, enforcement outcome and error code. Avoid logging document content or raw tokens. These fields let an operator explain why a result was visible at a particular moment without creating a new data-leak channel.

Handle Elastic Enterprise Search migration details

If the replacement involves upgrading or moving Elastic Enterprise Search components, document the supported version path and access-control index steps separately from ordinary content migration. Skipping those steps can leave documents searchable while their document-level security metadata is absent or incompatible.

Follow the supported upgrade sequence

Elastic’s guidance requires an upgrade from 7.x to pass through a 7.17.x prerequisite before 8.0. Elasticsearch and Kibana minor versions must match. Treat these as hard sequencing constraints in the change plan; do not combine an unsupported version jump with a connector or ACL redesign.

Account for the 8.12 access-control index change

In the 8.12 access-control index naming change, a self-managed connector client without an Enterprise Search node does not migrate the ACL index automatically. Operators must perform the documented migration or manually recreate the ACL indices, resynchronize connectors and reissue connector API keys. Validate the ACL index and connector state before sending production traffic.

Prove security after every version step

  • Pause or constrain writes according to the supported procedure, then capture the old ACL-index state.
  • Run the platform’s migration step and verify that ACL indices exist under the expected names.
  • Resynchronize connectors rather than assuming a content-only run rebuilt permissions.
  • Reissue connector API keys when required and test both successful ingestion and expected authorization failures.
  • Repeat persona-based visibility tests before advancing to the next version or traffic stage.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

Plan the cutover and rollback

Keep the old index readable during a defined observation window. Route a controlled percentage of searches, or use an internal comparison harness, while recording visibility mismatches, ACL refresh timestamps, indexing lag and error rates.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Cutover gates

  • Identity mappings pass automated checks for users, groups, nested groups and service principals.
  • Every source has a documented permission trigger and an observed latency.
  • Representative personas receive identical authorization decisions in old and new systems.
  • Fail-closed behavior is verified for identity and Graph API outages.
  • Deletion, move, duplicate and source-link tests pass.
  • On-call staff can identify the last successful content and permission refresh for a document.

Rollback evidence

Define rollback triggers before switching traffic: an unauthorized result, a revoked user still seeing a document beyond the approved latency, a widespread ACL-evaluation error, or unexplained divergence between systems. Preserve the comparison logs and return traffic to the old index while the target is isolated. Do not “fix” a visibility discrepancy by disabling trimming or falling back to an unfiltered query.

Troubleshoot common stale-result symptoms

A user still sees a document after removal

  1. Confirm the source ACL changed and note its timestamp.
  2. Check whether the change was unique to an item or inherited from a site, library, list or folder.
  3. For a unique SharePoint item, verify a successful indexer run. For inherited scope, run the permissions resync or targeted reset.
  4. Inspect the indexed permission timestamp and principal identifiers.
  5. Check directory synchronization and the user’s current token claims.
  6. Repeat the query after the documented latency; if the old result remains, quarantine the index or connector rather than weakening enforcement.

A newly added user sees nothing

  • Verify that the user’s directory identity has synchronized to the identifier stored in the ACL.
  • Check nested-group expansion and token group-claim limits or omissions.
  • Confirm that affected documents were reingested or resynchronized after the grant.
  • Compare the user’s token claims with a known working member of the same group.

Results become empty or return a server error

Inspect identity and Graph API availability, ACL parser errors and connector credentials. A 5xx during ACL evaluation is safer than returning untrimmed results; fix the dependency or fail the request visibly, and alert on the error rate.

Content is current but permissions are old

Check whether the content schedule runs without a permission refresh. For custom push ingestion, emit an update for every affected document whenever an ACL changes. For ADLS Gen2 and inherited SharePoint changes, run the required resynchronization rather than waiting for a normal content crawl.

Compare replacement platforms on security capabilities

Use a capability matrix instead of choosing on relevance quality alone. Require each vendor or internal platform team to demonstrate the behavior with your representative personas and a real permission-change event.

Evaluation axis Evidence to request
Native query-time trimming A trace or test showing caller claims compared with indexed ACL/RBAC metadata before results are returned.
Identity and nested-group support Documented identifier mapping, nested-group behavior and handling of disabled or deleted accounts.
Inherited-permission refresh Exact operation for site, folder, library or container-level changes, including expected latency.
Custom push ingestion Required payload fields, idempotent update behavior and the event needed after an ACL change.
Fail-closed behavior Observed response when identity or authorization evaluation is unavailable; verify that no partial result leaks.
Migration and rollback tooling Staged-index support, dual-run comparison, export/import of ACL metadata and a reversible traffic switch.
Observability Per-document permission timestamps, refresh status, lag metrics and actionable error logs.
Version and API stability Supported upgrade paths, connector compatibility and notices for index or ACL schema changes.

Reject an answer that says “permissions are handled by the source” without explaining how the search index receives changes and how query-time authorization uses them. The source can be correct while the index remains stale.

Operate permissions after go-live

Migration is complete only when permission freshness becomes a routine operating concern. Schedule periodic audits of identity mappings, nested-group expansion, connector credentials and deleted-document handling. Sample permission changes from each source and measure their actual propagation time. Review any document whose permission timestamp is older than the source’s change window.

Maintain a runbook for forced resynchronization, targeted document reset, custom reingestion, connector-key rotation and rollback. Include the owner for each source, the escalation path for identity outages and the dashboard that shows content versus permission lag. Rehearse the procedure with a harmless test document so an incident does not become the first time the team discovers that an inherited-permission change needs a special operation.

Decision rule

Do not cut over because the new engine returns relevant text or because a one-time ACL sample looks correct. Cut over when identity mappings are proven, permission metadata is refreshed by an explicit mechanism for every source, query-time enforcement is fail-closed, and controlled users show no unauthorized results while grants, revocations, deletions and inherited changes meet the latency your business has approved.
