Prepare employees before the system is switched on: explain the business problem and the day-to-day changes, assign accountable owners, map each role to the workflows it will use, pilot a manageable scope, train with realistic tasks, and keep a staffed feedback and support loop after go-live. This people-and-process work belongs in the implementation plan alongside configuration, data migration, and integrations.

What employee preparation should accomplish

A construction software rollout succeeds when people can complete required work accurately in the conditions where that work actually happens. The objective is not to make every employee an expert in every feature. It is to ensure that each role understands why the change is happening, knows which process is changing, can perform its assigned tasks, and has a reliable way to get help.

Employee preparation should therefore answer five practical questions:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • What problem is the new system intended to solve?
  • Which office, field, subcontractor, customer, or owner workflows will change?
  • Who is accountable for decisions, training, communications, and support?
  • What must each role be able to do before the software becomes mandatory?
  • How will the company detect confusion and improve the process after launch?

PTC’s general software-adoption guidance recommends a plan that identifies users and roles, communications, training delivery, trainers, and support. Those elements are as important for construction teams as technical setup because a configured system produces little value if project information is still captured in parallel spreadsheets, messages, or paper forms.

1. Set a clear case for change

Start with the operational problem, not a feature tour. Employees are more likely to engage when leaders explain what is failing today and what will improve for the people doing the work. Ivana Tudja, described by Autodesk University as a BIM and digital engineering lead at Mace Group, advises leaders to show that the change is not intended to create more work and to make the benefits visible. Her point is especially important for field staff who may experience a new login, device, or data-entry step before they see any benefit.

Describe the current pain in concrete terms

Document the situations that prompted the purchase or replacement. Examples include drawings that are difficult to locate, RFIs that are tracked differently by each project, daily reports that arrive late, inspection evidence that cannot be found, or change information that is re-entered in several systems. Use examples employees recognize, while avoiding a promise that the software will solve problems that are actually caused by unclear authority, incomplete data, or an unrealistic process.

Explain the future day

Show what will be different in a normal shift or workday. A superintendent might record a daily log in the new system instead of sending a text and completing a form later. A project engineer might create and route an RFI in one workflow. A document controller might publish a drawing revision with a defined approval path. State which existing steps will disappear, which will remain, and which new checks are required.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Make benefits role-specific

Connect the outcome to each audience: faster access to current drawings for the field, clearer ownership of unanswered RFIs, fewer duplicate entries for project administrators, and a more complete record for managers. Avoid claiming guaranteed savings or adoption. The benefit statement is a reason to participate, not proof that every project will experience the same result.

2. Establish accountable owners and a support network

A rollout needs visible sponsorship and people who can answer daily questions. Procore’s implementation roadmap distinguishes a senior sponsor, who backs the outcome without running every task, from advisors who coordinate implementation, procedures, and training questions. Add representatives of the affected users so decisions reflect actual office and site work.

Role Primary responsibility during rollout
Executive sponsor Authorize the change, remove organizational obstacles, communicate why it matters, and make timely decisions when scope or policy is disputed.
Implementation lead Manage the plan, dependencies, milestones, risks, readiness checks, and handoffs between the software team and operating groups.
Internal advisors or process owners Define procedures, coordinate training questions, resolve workflow ambiguities, and maintain the approved way of working.
Role or site champions Represent office and field users, test realistic tasks, surface local constraints, encourage practice, and route issues to the right owner.
Technical and integration owners Coordinate identity, permissions, data migration, integrations, environments, and technical incident escalation.
People managers Schedule attendance, protect practice time, reinforce required processes, and identify employees who need additional help.

Choose champions for credibility, not title

A champion should understand the work and be trusted by peers. Include a mixture of project management, field supervision, safety or quality, document control, finance, and administrative perspectives when those groups are affected. A committee spanning different roles can expose conflicts that a software-only team will miss. Champions are not unpaid help-desk replacements; give them a defined escalation route and enough time to test and coach.

Publish the decision and escalation path

Tell employees who decides configuration questions, who approves process exceptions, where to report a defect, and when an issue is urgent. Without this map, every question is sent to the most visible manager and the implementation team becomes a bottleneck.

3. Map roles to real workflows

Build a role-and-workflow inventory before scheduling classes. List who performs each task today, where the work starts, what information is required, who reviews it, and what record must exist at the end. Then map the future process and identify the training and permission needed to complete it.

Mapping question What to capture
Who uses the system? Employees, supervisors, project managers, support staff, and any external participants whose actions affect the process.
What does the role do today? Triggers, inputs, approvals, handoffs, outputs, timing, and tools currently used.
What changes? New sequence, required fields, approval rules, notifications, naming conventions, or records that replace informal methods.
What must the person do successfully? The minimum task set required for the role at launch, including error correction and escalation.
What access and support are needed? Permissions, device or connectivity assumptions, practice environment, job aid, trainer, and help route.

Separate common skills from role skills

Give everyone only the orientation they share, such as signing in, finding a project, recognizing the approved source of information, and reporting an issue. Then provide role sessions for the work each group performs. Asking every employee to learn every feature increases cognitive load and consumes practice time without improving readiness.

Include field conditions in the map

Field teams may have different schedules, access, connectivity, devices, and workflows from office teams. Do not assume that an office demonstration transfers directly to a jobsite. Observe when logs, inspections, drawings, or approvals are actually completed and design the practice around those conditions. The evidence supports adapting delivery and support to context; it does not establish one universal device or connectivity requirement.

4. Select a rollout sequence that the organization can support

Phasing limits how much change a team must absorb at one time, but there is no universal sequence. Procore describes introducing its platform by office, business unit or market sector, or project start date. Those are examples to evaluate, not mandates for every contractor. Choose the unit that has the most coherent workflow and enough support capacity.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Sequence option When it can make sense Watch for
By office Offices have distinct managers, processes, or support teams and can practice together. Projects crossing offices may need a clear transition rule and shared records.
By business unit or market sector A group such as civil, commercial, or industrial work has a relatively consistent workflow. Shared corporate processes and integrations still need to be coordinated.
By project start date New projects can adopt the standard without interrupting an active project at a sensitive stage. Teams working on projects with different start dates may use two processes temporarily.
Pilot project or test group The organization wants evidence from a controlled setting before expanding. The pilot must be representative enough to reveal field, office, and integration issues.

Compare options against operational criteria

For each candidate sequence, assess disruption to active projects; similarity of workflows within the group; readiness of local managers and champions; time available for training before required use; support coverage across sites and shifts; data-migration and integration dependencies; and the ability to capture feedback before expansion. Record the reasons for the choice so a later change in project timing does not become a political argument.

Define entry and exit criteria

Before a group enters the rollout, confirm that its workflows, permissions, data, training schedule, and support contacts are ready. Before expanding, review whether users can complete the launch tasks, unresolved issues have owners, and the support team can handle the expected volume. A phased plan is useful only when the organization is willing to pause, adjust, or narrow the next wave.

5. Train employees on the work they actually perform

Role-focused, hands-on instruction is more useful than a catalog of features. Autodesk University contributor Ivana Tudja says that when training is focused on a person’s role, successful project experience can turn that person into an ally. Training should occur before employees are required to use the system, with enough time to practice and ask questions.

Build a task-based curriculum

For each role, define the launch tasks and the evidence of readiness. A task might be creating and routing an RFI, locating the current drawing, entering a daily log, recording an inspection, or initiating a change process—but include only workflows that are in scope for that rollout. Show the trigger, required information, approval or handoff, completion state, and recovery path when something is entered incorrectly.

Use a progression from demonstration to practice

  1. Explain the outcome. State why the task matters and what record the project expects.
  2. Demonstrate the complete workflow. Use a realistic project scenario rather than isolated buttons.
  3. Let learners perform it. Provide a practice environment or test project with safe sample data.
  4. Introduce an exception. Practice a rejected approval, missing information, revision, or duplicate entry.
  5. Check readiness. Ask the learner to complete the task without step-by-step prompting and record any support needed.

Provide reference material at the moment of need

Give employees concise job aids, recordings, and a route to live help. TxDOT’s public APCM resources illustrate a mix of virtual demonstrations, recordings, and task-level job aids for construction work. Adapt the format to the audience: a field worker may need a short, searchable procedure, while a project administrator may need a more detailed workflow and exception guide. Keep instructions aligned with the configured system and retire obsolete versions.

Schedule around construction reality

Offer repeated sessions for shifts and sites, protect time for practice, and avoid treating attendance as competence. Managers should know which tasks are mandatory and when they must be performed in the new system. If a person cannot attend, provide an equivalent path to instruction and a way to demonstrate readiness.

6. Prepare communications that reinforce the process

Communication is a sequence, not a single launch announcement. Explain the reason for change early, publish the affected workflows and dates, remind people what they must do before cutover, and provide a clear status update after launch. Use language that distinguishes a policy decision from a configuration choice and an unresolved issue from a user error.

A practical communication sequence

  • Announcement: the problem, intended outcome, sponsor, affected groups, and broad timing.
  • Workflow briefing: what changes for each role and which current methods will be retired.
  • Training notice: required sessions, practice expectations, locations or access details, and help contacts.
  • Readiness reminder: cutover date, first mandatory transactions, data or access checks, and escalation route.
  • Go-live update: confirmed scope, known limitations, support hours, and how to report issues.
  • Follow-up: what was learned, what changed, and when the next review will occur.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.Support on Ko-Fi

7. Plan support for launch day and the weeks after

Employees will encounter questions that training cannot anticipate. Establish a place to report issues and ask questions, assign owners, and publish expected response times. Support can include champions at sites, scheduled office hours, a monitored channel, and a maintained knowledge base; select the combination the organization can staff.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Classify incoming problems

  • How-to question: the user needs a procedure, example, or short refresher.
  • Process question: the approved workflow or responsibility is unclear and requires a process owner.
  • Access or data issue: permissions, migration, integration, or configuration needs technical investigation.
  • Defect or outage: the system does not behave as designed and needs escalation with impact and evidence.

Capture the project, role, task, time, steps taken, and result for recurring issues. Patterns are more useful than isolated complaints: several people failing at the same approval step may indicate an unclear procedure or configuration problem rather than a training deficit.

8. Measure adoption without turning metrics into surveillance

Review usage and feedback after launch to decide where instructions, workflows, or sequencing need adjustment. Procore’s KBD Group case study describes usage reporting, employee recognition, ongoing training, and a committee representing different roles. It is a vendor-published customer example, not independent proof that the same tactics will produce the same results elsewhere.

Use a balanced set of signals

  • Completion of the launch tasks by role and project.
  • Volume and type of support requests, including repeat questions.
  • Timeliness and completeness of required records such as logs, RFIs, inspections, or approvals.
  • Feedback from field and office users about steps that are unclear or impractical.
  • Outstanding integration, migration, permission, and data-quality issues.
  • Manager and champion observations about workarounds or parallel processes.

Interpret a low activity count carefully. It may indicate successful completion, a workflow that is not yet required, missing access, or a team working outside the system. Pair usage information with qualitative feedback and project context before deciding that adoption is strong or weak.

9. Address resistance as information

Resistance can signal a legitimate workload concern, an unsafe field condition, a missing permission, a workflow that conflicts with contract obligations, or simple unfamiliarity. Ask what task is difficult and what outcome the person is trying to achieve before labeling the response as opposition. Then fix the process, provide practice, or explain the decision with the relevant owner.

The Autodesk and FMI report How We Build Now: Tracking Technology in Construction 2020 labeled 18% for “Developing a rollout plan” and 22% for “Overcoming internal resistance to change.” Those figures are historical chart values from 2020; the extracted chart layout is incomplete, so they should not be treated as a 2026 estimate, a universal industry benchmark, or a precise ranking of every implementation challenge. The report’s narrative also identified subcontractor training as the most challenging implementation stage, followed by training site staff and integrating with technologies used by customers and owners. Use that context to test your plan for external-participant and integration risks, not to predict your own results.

10. Include subcontractors, owners, and connected systems deliberately

Construction workflows often cross organizational boundaries. Decide which subcontractors, owners, customers, or consultants must submit, review, or receive information, what access they need, and who supports them. Do not assume that an employee training plan covers an external participant. Provide the minimum task guidance and contact route required for each outside role, and confirm contractual or information-governance requirements before changing the exchange process.

List integrations with accounting, scheduling, document, estimating, owner, or customer systems as rollout dependencies. Test the handoff with realistic records and define what happens when synchronization is delayed or fails. A technically complete interface does not prove that the connected workflow is usable by the people responsible for it.

11. A repeatable readiness checklist

  • The sponsor has stated the problem, desired outcome, scope, and decision rights.
  • An implementation lead, process owners, champions, technical owners, and managers are named.
  • Affected roles and workflows are mapped, including field, office, and external participants.
  • Each role has a minimum launch task list, permissions, practice path, and job aid.
  • The rollout sequence reflects project timing, workflow similarity, readiness, support capacity, and dependencies.
  • Training is scheduled before mandatory use, with options for shifts and sites.
  • Practice uses realistic scenarios and includes common exceptions and recovery steps.
  • Cutover communications identify dates, retired methods, first required transactions, and help contacts.
  • Support channels, escalation rules, response expectations, and issue ownership are published.
  • Post-launch reviews combine usage information, support trends, and feedback from different roles.
  • The team has authority to adjust training, instructions, configuration, or rollout timing when evidence shows a problem.

What a successful rollout looks like

Success is visible in ordinary project work: people use the approved workflow when it is required, can find current information, understand who owns the next step, and know how to recover from an error. Leaders continue to listen after the launch date, because the first real project exposes conditions that a training room cannot. Preparation is complete only when the organization has both capable users and a mechanism for improving the way the system is used.
