Yes—you can ask for more guaranteed salary and a smaller share of commission or bonus. The strongest approach is to treat the offer as a complete compensation package, research the local market for comparable work, explain the value you bring, and ask which terms are flexible. Do not assume there is a universal “right” percentage of variable pay; the acceptable mix depends on the role, location, plan rules, benefits, and your own minimum requirements.
Before accepting, obtain the compensation plan and every negotiated change in writing. A verbal promise about a bonus, commission rate, review date, or benefit is not a complete offer until the employer confirms it in the written documents.
What a lower variable-pay component means
Variable pay is compensation that can change with individual performance, team results, sales, company performance, eligibility rules, or other conditions. It may be called a bonus, commission, incentive, performance award, profit share, or target incentive. Base salary is recurring guaranteed pay; variable compensation is generally contingent on a plan and its conditions.

The practical question is not whether variable pay is “good” or “bad.” It is whether the written mix, rules, and level of uncertainty fit your needs and the market for the work. A target incentive is not the same as guaranteed cash, and a sign-on payment is not the same as recurring base salary.
Start by getting the entire offer in writing
If you have only received a phone call or informal message, ask for a written offer before negotiating specific terms. You need enough detail to compare the guaranteed and contingent parts instead of reacting to a single headline number.
- Identify the recurring base salary. Record the annual amount, pay frequency, start date, position, work location, and whether the figure is subject to a stated salary band or probationary period.
- Identify every variable component. Note the target bonus or commission, how it is calculated, the performance period, payment date, eligibility date, proration rules, and any personal, team, company, or discretionary conditions.
- Request the governing plan documents. Ask for the current commission plan, bonus plan, incentive policy, or other document that controls payment. A sentence in an offer letter may not contain all the rules.
- List benefits and other terms. Include health coverage, retirement contributions, paid leave, scheduling, remote or hybrid arrangements, training, review timing, and any one-time payment.
- Mark what is confirmed and what is conditional. Separate written commitments from statements such as “you should earn,” “the team normally receives,” or “we expect to approve.”
CareerOneStop advises considering location, education, experience, and the value of benefits alongside salary. The Department of Labor similarly advises evaluating every aspect of a compensation and benefits package rather than treating one number as the offer. Those principles are especially important when a large share of the headline compensation is variable.
Understand the incentive plan before you value it
Do not calculate an expected annual income from a target percentage unless you understand how the plan works. The available career guidance recognizes incentives as part of compensation but does not establish a universal formula for expected payout, risk, or plan quality. The employer’s written plan is the controlling source for your decision.
Questions about a bonus plan
- Is the amount a target, a guaranteed minimum, or entirely discretionary?
- What must you do to be eligible on the payment date?
- Does the company have to meet revenue, profit, or other organizational goals?
- Are individual goals documented, measurable, and within your control?
- Can the employer change the plan, targets, or payout after you start?
- How are partial-year service, leave, transfer, and termination handled?
- When is the payment normally made?
Questions about commission
- What activity creates a commission credit: booking, invoicing, payment, delivery, or another event?
- Are rates different by product, territory, customer type, or quota attainment?
- How are cancellations, refunds, chargebacks, split credit, and disputes handled?
- Is there a draw, guarantee, cap, threshold, accelerator, or clawback?
- What happens to commissions that have been earned but not yet paid if you leave?
- Can territory, accounts, quotas, or rates change during the year?
If the employer cannot provide the plan or answers only in generalities, treat that uncertainty as part of the offer. You do not have to reject the job solely because details are complex, but you should not describe contingent pay as guaranteed income when the terms are unconfirmed.
Research the market and set your boundaries
Do not begin with an invented target such as “variable pay should be no more than a particular percentage.” Instead, research comparable roles in the relevant local market and decide what outcome you want before you speak with the employer.
Build a comparable market view
Use sources that match the role’s location, level, industry, and required skills. Compare jobs with similar scope rather than relying on a broad occupational average. CareerOneStop’s guidance highlights location, education, and experience as factors, and the Department of Labor recommends preparing through research before discussing compensation.

- Match the job level and responsibilities, not just the title.
- Account for location and work arrangement, including whether the role is on-site, hybrid, or remote.
- Compare required experience, credentials, technical skills, sales responsibility, people management, and travel.
- Record whether published figures describe base salary only or include incentives and benefits.
- Use several comparable observations where possible and note the date and geography of each source.
Set three numbers or positions
Before negotiating, define your preferred result, an acceptable result, and the point at which you would decline or continue searching. Your boundaries can be expressed as a minimum base salary, a maximum amount of income you are willing to leave contingent, or a combination of salary and benefits. The exact figures are personal and market-dependent; the guidance does not establish a universal target.
Also decide which trade-offs you can accept. You may prefer a higher base but accept a smaller one-time payment, or you may value schedule flexibility more than a modest salary adjustment. Knowing this in advance prevents you from improvising under pressure.
Prepare an evidence-based request
A persuasive request connects the change you want to the work and the market, not to your household expenses. Texas A&M career guidance recommends framing a counteroffer around the value you bring, while CareerOneStop recommends a positive and professional approach.
Gather evidence about your value
- Relevant experience that lets you perform the role with less ramp-up time.
- Specific results, such as revenue, retention, efficiency, delivery, quality, or growth improvements you achieved.
- Skills that are difficult to hire for or directly connected to the position’s priorities.
- Credentials, domain knowledge, language ability, leadership, or customer relationships required by the job.
- Comparable local compensation information for similar scope and experience.
Keep the evidence concise. Two or three strong, relevant examples are more useful than a long inventory of every accomplishment. Do not claim that past results guarantee future performance; show why they support the level of guaranteed pay you are requesting.
Choose the primary ask
Decide whether your priority is a higher base salary, a smaller variable share, a guaranteed first-year payment, an earlier review, or another term. These are related but not identical requests. A higher base changes recurring compensation, while a sign-on bonus is normally a one-time payment. NC State career guidance specifically notes that base salary has more long-term impact than a sign-on bonus.
How to ask for more base salary and less commission or bonus
Raise the issue after expressing genuine interest and after you understand the offer. Ask an open question rather than presenting an ultimatum. A useful structure is appreciation, evidence, a specific direction, and a question about flexibility.
Example opening: “Thank you for the offer. I’m excited about the role. Based on the scope of the position, the experience I would bring, and my research on comparable roles in this market, is there flexibility to shift some of the variable compensation into base salary?”

This wording does not assume that the employer can change the plan or that your preferred mix is automatically justified. It invites the employer to explain constraints and propose a workable adjustment. If you have a defined target, state it clearly after the employer responds: “My priority is a higher recurring base. If the base range allows it, I would like to discuss moving part of the target incentive into salary.”
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesUse a short negotiation sequence
- Thank the employer and confirm interest. Make clear that you are solving the structure of the offer, not rejecting the role.
- Describe the market and value evidence. Refer to comparable local roles and the skills or results that support your request.
- State your priority. Say that you prefer more guaranteed salary and a lower contingent share.
- Ask what is flexible. Invite the employer to explain salary-band, plan, budget, or internal-equity constraints.
- Pause and listen. The employer’s answer may reveal another term that can be adjusted.
- Confirm the proposed revision in writing. Do not treat a verbal counterproposal as final.
What to do when the bonus or commission plan is non-negotiable
Some employers cannot alter a standardized incentive plan for one employee. That does not end the discussion. Ask whether another part of the package can move without treating an alternative as equivalent to base pay.
Possible alternatives
- A higher base salary within the approved range.
- A sign-on payment or guaranteed first-year payment.
- An earlier compensation review with a specific review date and written criteria.
- Additional paid vacation or another leave adjustment.
- Schedule, location, or remote-work flexibility.
- Employer-funded training, certification, or professional-development support.
- A title, scope, or reporting arrangement that materially affects your career objectives.
The Department of Labor, Texas A&M, and USC career guidance all encourage preparing alternatives before negotiating. Ask what the employer can approve and how each alternative will be documented. A one-time payment can improve first-year cash flow, but it does not replace recurring salary for future raises, retirement contributions, or other salary-linked benefits unless the employer’s policies say otherwise.
Ask for an earlier review carefully
An earlier review is useful only when the timing and decision process are clear. Ask for the date, the person responsible, the performance criteria, and whether a successful review can change base salary, incentive eligibility, or both. Avoid relying on an informal promise to “revisit compensation soon.”
How to compare offers with variable pay
Use the same axes for every offer. Keep recurring guaranteed cash, one-time payments, contingent compensation, benefits, and certainty separate so a high target incentive does not obscure a weaker guaranteed package.
| Comparison axis | Questions to answer |
|---|---|
| Guaranteed cash | What is the recurring base salary? Are there other guaranteed payments? Which amounts are one-time rather than recurring? |
| Variable compensation | What is the target or stated incentive? What conditions, eligibility rules, metrics, caps, thresholds, or discretionary provisions apply? Are the rules confirmed in the written plan? |
| Benefits | How do insurance, retirement contributions, paid leave, flexibility, training, and other benefits differ? What matters most to your circumstances? |
| Market and personal fit | How does each offer compare with local pay for similar work, and how well do the role’s location, conditions, skills, and responsibilities fit you? |
| Certainty of terms | Which terms are written and confirmed, and which remain informal, conditional, discretionary, or subject to a plan that you have not received? |
The reviewed career guidance does not provide a universal expected-value calculation for a bonus or commission plan. If you cannot verify how a plan pays in your specific situation, label that portion as uncertain rather than adding the target to guaranteed income.
Keep the conversation professional
Professional conduct protects the relationship and gives the employer room to solve the problem. Thank the hiring manager, ask questions, and explain your reasoning without making demands or threats. Texas A&M recommends looking for creative solutions and focusing on the value you bring; CareerOneStop likewise recommends a positive approach.

Do not justify the request primarily with rent, debt, family expenses, or other personal financial needs. Those facts may be real, but they do not show why the role should be paid differently. Use market evidence, scope, experience, and results as the business rationale.
Do not misrepresent another offer, a salary history, or market data. If you mention a competing offer, describe it accurately and be prepared to make a decision if the employer meets your stated terms.

Problem: You compare base salary plus a target incentive as though every dollar were guaranteed.
Correction: Separate recurring salary, one-time payments, and contingent compensation. Read the plan rules before assigning value to the variable portion.
Demanding a percentage without market support
Problem: You insist that variable pay must fall below a particular share without evidence that the role or market supports it.
Correction: Research comparable local work, define your minimum acceptable mix, and explain the skills and results behind your request.

Accepting a promise that is not documented
Problem: You rely on “we’ll take care of that later” for a bonus, review, vacation adjustment, or plan exception.
Correction: Request the revised offer and applicable plan documents before accepting.
Overlooking the long-term effect of base pay
Problem: You accept a one-time payment instead of considering how recurring salary affects future increases and salary-linked benefits.
Correction: Compare recurring and one-time compensation separately. NC State’s guidance emphasizes the longer-term impact of base salary.
Confirm the final agreement before accepting
Once you and the employer reach an understanding, ask for a complete written version. The Department of Labor and USC career guidance advise seeing the terms in writing before acceptance.
- Read the revised offer letter from beginning to end.
- Check that the base salary, start date, title, location, and employment conditions match what you discussed.
- Verify the variable-pay target, formula, eligibility, performance period, payment timing, and plan version.
- Confirm any sign-on payment, repayment condition, review date, vacation change, flexibility arrangement, or training support.
- Ask which document controls if the offer letter and incentive plan use different language.
- Save the signed offer and plan documents in a place you can access later.
- Accept only after the material terms are clear and acceptable to you.
If the employer will not document a material term, treat it as unresolved. You can ask for clarification, revise your decision, or decline; you do not need to turn an uncertain promise into an assumption.
