Monitor warehouse automation by connecting machine activity to business outcomes: work completed and still open, throughput against plan, fulfillment and accuracy, inventory flow, and the equipment or labor constraints that explain exceptions. A dashboard is useful when each measure has a definition, a comparator, an owner, and a response. A high robot rate or picker rate alone cannot show whether orders are shipping on time and accurately.
The most effective design is role-based. Floor supervisors need current work, pace, area status, and resource cues. Operations managers need shift and daily comparisons. Executives need historical trends and site-level summaries. All three views should use reconciled data from the warehouse management system (WMS), automation controls, and related business systems.
What a warehouse automation dashboard should answer
Before selecting tiles, write down the decisions the dashboard must support. A supervisor might need to decide whether to move associates to a pick zone, release more work, or investigate a stalled robot group. A manager may need to determine whether a shift will clear its backlog or whether a recurring constraint requires a process change. A senior leader may need to compare sites over time without confusing different order mixes or operating hours.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsEach view should answer four questions:
- What is happening now? Show completed work, open work, pace, and current equipment or area state.
- Is performance on plan? Display the plan, target, prior comparable period, or another agreed baseline beside the actual.
- Where is the exception? Allow a drill-down by zone, process path, equipment group, order type, or time interval.
- What should someone do next? Assign an owner and a documented investigation or operating response to every alert.
Use a measure to start an investigation, not to claim a cause. A buildup of open work can result from downtime, starvation, congestion, a control-system issue, staffing, or a changed order mix. The dashboard identifies the location and timing of the problem; operators still establish why it happened.

Choose KPIs by outcome and operating constraint
There is no universal warehouse-automation KPI set. As Amit Levy writes in the ASCM article 8 KPIs for an Efficient Warehouse (July 1, 2026), “KPIs are often unique to a particular operation, and not all metrics apply in all warehouses.” Select a manageable set that reflects the process you operate and the decisions your team can make.
Flow and workload
Flow measures show whether work is moving through the operation and whether the next interval is at risk.
- Orders, order lines, totes, cartons, or units completed per hour and per shift.
- Open work by area, process step, wave, or due-time bucket.
- Backlog age and the amount of work approaching its service deadline, where the system supports those timestamps.
- Hourly pace versus the plan needed to finish the shift.
- For goods-to-person or mobile-robot operations: robot status, work assigned, waiting or idle state, and travel or drive distance per pick.
Define the unit carefully. “Completed” could mean picked, packed, inducted, shipped, or confirmed in the WMS. Mixing those events creates a deceptively high flow number. Keep the event and process step in the metric name or its visible definition.
Fulfillment, service, and accuracy
Automation is valuable only when it supports the customer promise. Depending on the operation, consider:
- Order fill or line fill rate.
- On-time shipment and on-time-in-full (OTIF).
- Order-picking accuracy and shipped-order accuracy.
- Exception, short, or substitution rates.
- Dock-to-stock time and receiving or put-away completion.
- Replenishment completion, stockout exposure, and inventory turns.
- Inventory count accuracy.
WERC’s DC Measures 2026 groups measures across inbound, outbound, financial, capacity and quality, employee, perfect-order, and cash-to-cash categories. Its examples include dock-to-stock time; lines received, put away, picked, and shipped per hour; on-time shipments; capacity used; inventory count accuracy; and order-picking accuracy. Use those categories as a checklist, not as a requirement to display every measure on one screen.

Resources and equipment
Pair output with the resources that produce it. A throughput decline is actionable only when a user can see whether stations are unavailable, robots are waiting, a conveyor segment is blocked, or labor is allocated elsewhere.
- Available, active, waiting, faulted, and maintenance states for robots, stations, conveyors, sorters, and other critical assets.
- Work assigned and unassigned by equipment group or zone.
- Station utilization and queue length.
- Labor or station allocation by process area.
- Open work and due-time pressure beside the resource state.
An A3 presentation on digital warehouse transformation illustrates views combining robot and associate productivity, pick status, work density, and resource allocation. The useful principle is the combination: output, demand, and constraints appear together so a supervisor can choose an intervention.

Some measures are meaningful only for a particular automation design. In a case study published online by the INFORMS Journal on Applied Analytics on January 5, 2023, the authors describe “drive distance per pick” as a critical metric for a robotic picking system because it helps determine how many drives are needed for a given throughput. Do not promote that measure to a universal warehouse KPI; it is relevant when mobile drives perform the movement in your process.
Define every metric so people compare like with like
Put a concise definition beside each KPI and maintain a more complete metric dictionary. At minimum, document:
- Name and purpose: the decision the measure supports.
- Formula and unit: include the numerator and denominator, if applicable.
- Source and event: WMS transaction, controls event, robotics telemetry, labor system, or another source.
- Time window: rolling hour, clock hour, shift, day, or another interval.
- Population and scope: site, zone, process path, order type, equipment group, or shift.
- Inclusions and exclusions: cancelled orders, rework, test transactions, downtime, and late events.
- Timestamp rule: which event time is authoritative when systems disagree.
- Owner and response: who reviews it and what action follows a breach.
For example, “lines picked per hour” should specify whether the count uses pick confirmation time or wave release time, whether re-picks count, and whether the denominator is staffed hours, scheduled hours, or elapsed clock time. “Robot utilization” should state whether charging, blocked travel, and waiting for work are separate states or grouped as unavailable.

Floor supervisor: current control view
The supervisor view should fit a live operating decision. Put the following in the primary screen:
- Completed units or lines in the current hour and shift.
- Required pace, actual pace, and variance to plan.
- Open work by area, with age or due-time risk.
- Top equipment states: faulted, blocked, waiting, charging, or unavailable.
- Station and robot allocation, including unassigned work.
- Active exceptions with an owner and acknowledgement status.
Allow a click from a red status to the underlying zone, equipment group, or interval. Keep detailed telemetry, event logs, and individual task records in the drill-down rather than crowding the control screen.
Operations manager: shift and daily view
Managers need to see whether the operation recovered and whether the same constraint is recurring. Include shift totals and hourly trends for throughput, open work, fulfillment timeliness, accuracy, equipment availability, and labor or station use. Compare the current shift with a comparable prior shift or plan, while annotating differences in workload, operating hours, order profile, and process mix.
Executive or network view: historical and site summary
Senior leaders generally need a consistent summary across sites: service performance, output, capacity use, quality, major downtime, and trend lines over days or weeks. A site ranking is meaningful only when definitions, workload, operating hours, process mix, and measurement windows are comparable. Otherwise, show the differences rather than implying that the highest number is the best operation.

- Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft
Design the dashboard around a decision loop
- State the decision. Write “What will the user do if this value moves outside plan?” If no action exists, move the metric to a supporting report or remove it.
- Choose the comparator. Use a production plan, service commitment, prior comparable shift, or approved baseline. Label whether the comparator is a target, forecast, or historical result.
- Set an actionable threshold. Work with operators to identify a condition that warrants investigation. The available evidence does not establish a universal warehouse alert value or refresh interval.
- Attach context. Show workload, process mix, equipment state, staffing, and recent events near the exception.
- Assign ownership. Display the responsible role, acknowledgement time, and next check. An alert without an owner becomes noise.
- Record the resolution. Capture the confirmed cause and response so recurring exceptions can be analyzed later.
Use thresholds that reflect risk, not cosmetic color changes. For example, a falling hourly pace may be harmless during a planned break but urgent when open work is due within the next hour. Combining pace, backlog age, and due-time pressure is more informative than setting an isolated pace alarm.
Connect WMS, controls, and robotics data
The WMS maintains warehouse process data and can interface with automated data capture, robotics, enterprise resource planning, and logistics software, as described in ASCM’s A Guide To Warehouse Management & Management Systems (2025). A practical implementation must reconcile those streams rather than simply place their fields on a screen.
Establish a shared event model
- Map common identifiers for order, line, tote, carton, task, station, robot, zone, and shift.
- Record the source system and timestamp for every event used in a KPI.
- Choose an authoritative event when release, start, completion, and confirmation times differ.
- Define how late, duplicated, missing, or out-of-order events are handled.
- Separate machine state from business-process state. A robot can be available while the process is starved of work, or busy while downstream packing is blocked.
Reconcile before publishing
Test totals at each boundary: work released by the WMS, work accepted by controls, work completed by the robot or station, and work confirmed by the WMS. Investigate unexplained gaps before exposing a KPI to managers. Show a data-quality indicator or “last updated” timestamp so users can distinguish a true operational change from delayed telemetry.
Version definitions and plans
When a formula, inclusion rule, or plan changes, record the effective date. Do not compare a revised metric with an older period as though the definitions were identical. Preserve the previous version for audit and explain the break in the trend.
Use benchmarks carefully
Benchmarks provide context, not automatic targets. ASCM’s 2026 article gives illustrative general-warehouse figures of 120 to 175 pieces or cases picked per hour for an average picker, with more than 250 picks per hour for best-in-class pickers. It also cites 99.5% to 99.9% as a best-in-class order-accuracy range. Those figures are not automation-specific guarantees and should not be assigned to every site, process, product profile, or labor model.

Before comparing two operations, check:
- same unit of measure and completion event;
- same operating hours and break treatment;
- similar order, SKU, carton, and travel mix;
- similar automation path and level of manual work;
- same treatment of rework, exceptions, and cancelled orders;
- same measurement window and data latency.
The INFORMS case study reports that a redesigned robotic-picking algorithm reduced drive distance per pick by 62% in production, reduced the number of drives required by 31%, and produced savings reported as half a billion dollars over the period evaluated from 2017 through 2020, without negative operational impact. Those are results for the specified system and intervention, not a general dashboard or warehouse target.
Investigate common dashboard exceptions
Backlog rises while robots show available
Check whether work is being released to the affected area, whether inventory is available at the source, and whether a downstream station or conveyor is blocking completion. Confirm that “available” means ready for the relevant task rather than merely powered on.
Throughput falls and waiting time rises
Compare the timing of work assignment, arrival, station acceptance, and completion. A queue can indicate congestion, a slow station, communication delays, or a shortage of work. Examine the zone and equipment-group drill-down before changing allocation.
Output meets plan but on-time shipment falls
Check whether the dashboard counts picks while the constraint is packing, sortation, dispatch, or carrier cutoff. Review due-time pressure and the completion event used for the service KPI.
Accuracy declines after an automation change
Separate inventory accuracy, pick accuracy, and shipped-order accuracy. Examine SKU master data, location changes, scans, substitutions, and rework. Do not infer that the robot caused the decline from a coincident trend alone.
Two systems disagree
Compare identifiers and timestamps for the same task, then inspect retries, duplicate messages, clock drift, and late-arriving events. Publish a reconciliation status and suspend the affected KPI if the gap could mislead an operating decision.
Implement in stages
- Inventory decisions and owners. List recurring supervisor, manager, and executive decisions and the information each requires.
- Select a small first set. Start with completed and open work, pace versus plan, a service or accuracy measure, and the key resource constraint for each process.
- Write the metric dictionary. Approve formulas, scope, timestamps, exclusions, owners, and responses before building visualizations.
- Validate against source transactions. Reconcile sample orders, tasks, equipment events, and shift totals across systems.
- Pilot with operators. Observe whether users can find an exception, understand its context, and take the intended action without a separate spreadsheet.
- Add drill-downs and history. Once the primary view is trusted, add zone, equipment, time, and trend analysis.
- Review alert performance. Retire alerts that generate no action, adjust thresholds with operators, and document changes.
A practical dashboard layout
| Panel | Measures | Primary user | Decision supported |
|---|---|---|---|
| Current flow | Completed units or lines, hourly pace, plan variance | Supervisor | Reallocate work or resources before backlog grows |
| Open work | Open quantity, age, due-time pressure by area | Supervisor and manager | Prioritize work and protect service commitments |
| Resource state | Active, waiting, faulted, charging, blocked; station and labor allocation | Supervisor | Investigate a constraint and assign help |
| Service and quality | On-time shipment, fill, pick or order accuracy, exceptions | Manager and executive | Verify that automation output meets customer outcomes |
| Inventory flow | Receiving, put-away, replenishment, count accuracy, turns where relevant | Manager | Prevent stock and replenishment issues from starving automation |
| Historical trend | Shift, daily, and multi-site comparisons with definitions and notes | Executive | Identify recurring constraints and evaluate changes |
Keep the primary screen to the measures needed for the next decision. Put sensor-level detail, event timelines, and long-term analyses behind drill-downs. Display the data timestamp and a clear state for unavailable or delayed data.
