The safest way to move from a monolithic storefront to composable commerce is to replace bounded capabilities in stages, not to switch every system at once. Begin with discovery and domain mapping, establish API and data contracts, run the new capability beside the monolith, send a controlled slice of traffic to it, and expand only when functional, data, performance, security, accessibility, SEO and operational evidence meets pre-agreed thresholds. Keep a tested rollback path for every cutover boundary.
A big-bang replatform can work when the legacy platform cannot coexist with new services or decomposition is genuinely impractical, but it concentrates migration, data and launch risk. For most teams, a strangler-pattern program that gradually retires legacy functions provides safer learning, smaller reversals and continuous business operations.
What changes when a monolithic storefront becomes composable
A monolithic storefront typically bundles presentation, commerce rules, data access, integrations and release processes in one platform. A composable architecture separates those responsibilities behind APIs and combines a commerce backend with specialized services. Depending on the business, those services can include a CMS, search, product information management (PIM), payments, tax, shipping, fraud, identity, analytics, fulfillment and a separately delivered frontend.

The customer may still experience one store, but the engineering organization can change one capability without rebuilding the entire site. A web site, mobile application or social experience can consume commerce functions through APIs. The storefront and checkout can call a composable backend while external systems handle content, search, payments or fulfillment. This separation improves release independence and channel choice, but it also makes contracts, observability, data ownership and failure handling explicit responsibilities.

What composable does not mean
- It is not automatically a collection of the most specialized vendors available. Every additional service adds an integration, monitoring, security and operational boundary.
- It is not the same as replacing a template-based frontend with a JavaScript framework. A headless frontend is only one part of a composable operating model.
- It does not remove commerce rules. Pricing, promotions, tax, inventory, payment state and order orchestration still need authoritative owners and consistent behavior across channels.
Choose a migration strategy before choosing tools
There are two broad approaches: a phased strangler pattern and a big-bang migration. The choice should follow the monolith’s domain boundaries, coexistence options and business tolerance for interruption rather than a preference for a particular vendor.
| Decision factor | Strangler pattern | Big-bang cutover |
|---|---|---|
| How change is delivered | Replace one capability or journey at a time while the monolith continues serving the rest. | Move the principal capabilities and traffic to the new stack in one planned event. |
| Best fit | Separable domains, continuous delivery, strict uptime needs, or high rollback sensitivity. | A legacy platform that cannot safely coexist with new services, impractical decomposition, or a mandated fixed date. |
| Primary advantage | Smaller blast radius, earlier feedback and reversible decisions. | One architecture and operating model after the cutover, without a long dual-running period. |
| Primary risk | Temporary duplication, synchronization complexity and a longer program. | Concentrated data, integration and launch risk with fewer opportunities to learn in production. |
| Required discipline | Routing rules, reconciliation, feature flags, ownership of each capability and retirement criteria. | Full rehearsals, migration freeze plans, a detailed cutover runbook and a tested backout procedure. |
When the strangler pattern is the default
Use a strangler migration when the monolith has identifiable domains such as search, catalog, checkout or content; when teams need to release continuously; or when downtime, revenue loss and an irreversible rollback are unacceptable. Start with a function that has meaningful business impact but lower technical risk. Run the replacement beside the legacy implementation, compare outputs, route a controlled audience or journey to the new path, and expand the boundary as evidence accumulates.
When a big bang is defensible
Consider a fixed cutover only when the legacy platform cannot route or synchronize safely with external capabilities, decomposition would create more risk than it removes, or governance requires one date. Rehearse the entire sequence with production-like data, define a change freeze, reserve people for incident response, and specify the exact conditions that trigger a return to the old system. A calendar date is not a rollback plan.
Eight-step execution plan
1. Discover the current business and technical system
Inventory capabilities, integrations, customizations, data owners, release dependencies, service-level objectives, compliance obligations and known failure modes. Draw the real request and event paths for browse, search, product detail, cart, promotions, checkout, payment, order confirmation, account, returns and support. Include scheduled jobs and operational tools; an integration hidden in a nightly export can be as important as an API call.
Record which system is authoritative for each value. For example, the catalog may own product attributes, the PIM may own enrichment, an inventory service may own available-to-sell quantities, and an ERP or warehouse system may own fulfillment status. Identify duplicate rules in code, spreadsheets and downstream systems before selecting a replacement boundary.
2. Perform gap analysis and define the target architecture
Map each current capability to a target owner and document what will remain in the monolith temporarily. Define bounded domains, synchronous APIs, asynchronous events, batch feeds, environment strategy, team ownership, support hours and measurable outcomes. Include data residency, consent, retention and audit requirements in the architecture rather than treating them as launch tasks.

For every proposed service, state its source of truth, availability expectation, timeout behavior, retry policy, idempotency key, error semantics and fallback. A composable design should make a failure visible and contained: a search outage should not corrupt an order, and a delayed analytics event should not block payment authorization.
3. Build a roadmap with pilot and rollback points
Choose a thin vertical journey or bounded capability for the first production pilot. Examples include a new search experience, a content-managed landing page, a single market’s product detail flow, or a limited checkout route. Set entry and exit criteria before development begins: conversion, error rate, latency, reconciliation accuracy, accessibility findings, SEO health and support volume should have explicit thresholds.
Sequence dependencies so that backend contracts, identity, pricing, promotions, payments, tax, shipping, inventory and observability are proven before moving the presentation layer or checkout. Mark each release with a rollback owner, a maximum dual-run period and the legacy function’s retirement conditions.
4. Profile, cleanse and model data
Create a source-to-target mapping for every entity and field. Record ownership, data type, allowable values, locale, currency, tax treatment, consent status and retention requirement. At minimum, cover products, variants, categories, attributes, media, content, prices, promotions, inventory, customers, identities, addresses, carts, orders, payments, refunds and fulfillment records.
Profile the source data for duplicates, nulls, invalid references, stale catalog records, discontinued SKUs, inconsistent tax codes and conflicting customer identities. Decide how historical orders and returns will be exposed, how guest accounts will be represented, and whether old identifiers remain searchable. Keep immutable backups and make imports repeatable rather than relying on a one-off script.

Instrument every cross-service call with correlation IDs, duration, status and a safe error category. Use contract tests to detect incompatible changes before deployment. For events, specify ordering assumptions, replay behavior, retention and what happens when a consumer is unavailable. For batch flows, publish file schemas, checkpoints and reconciliation totals.
6. Select best-of-breed services by domain fit
Choose a CMS, search engine, PIM, payment provider, tax engine, shipping service, fraud controls, identity provider, analytics pipeline and fulfillment integration against the capability map. Evaluate operational readiness as carefully as feature breadth: API completeness, documentation, sandbox quality, rate limits, webhooks, data export, regional availability, security controls, support model and incident history all affect migration risk.
A service that looks excellent in isolation can be a poor fit if it cannot represent your catalog, price books, markets, promotions or order state. Confirm how it handles partial failure, retries, version changes and data deletion. Require an exit path: export formats, ownership of customer and order data, and a realistic replacement sequence.

7. Integrate the storefront and unify channels
Build or adapt the frontend against stable, versioned APIs rather than internal database structures. Decide whether the first slice is a backend capability, the presentation layer or a thin journey from product discovery through checkout. Reassess legacy presentation and business logic during this step; a decoupled frontend may make some custom templates or duplicated rules unnecessary.
Unify inventory, pricing, customer identity, promotions, order history and fulfillment across web, mobile, social and physical-store touchpoints. Define precedence when systems disagree and expose the resulting status to customer support. Test localization, currencies, tax-inclusive display, consent, accessibility and mobile behavior for each market instead of assuming the web implementation transfers unchanged.
8. Test, deploy progressively and improve
Use contract, integration, end-to-end, data, performance, accessibility, SEO, security and resilience testing. Deploy with feature flags, traffic routing or market-level releases. Compare the new and legacy paths while both run, then expand only after the agreed thresholds hold through normal traffic patterns, peak scenarios and operational handoffs.

Data migration controls for catalog, customers and orders
| Data area | Controls to define | Typical migration hazards |
|---|---|---|
| Catalog, taxonomy and media | Canonical SKU and variant IDs, attribute dictionaries, category mapping, locale rules, image transformations, redirect targets and publication status. | Duplicate SKUs, orphaned variants, missing images, discontinued products appearing as active, and broken category or product URLs. |
| Prices and promotions | Currency, market, tax treatment, price-book ownership, eligibility rules, stacking order, start and end times, and rounding behavior. | Different rounding, time-zone errors, expired offers, incompatible coupon codes and a promotion that applies twice. |
| Customers and identity | Stable customer identifier, login migration method, consent history, address validation, account merge rules and privacy retention. | Duplicate profiles, unverified email addresses, lost consent records, password-reset failures and mismatched guest accounts. |
| Orders, payments and refunds | Immutable order number, line and tax totals, payment references, refund state, return links, timestamps and access permissions. | Missing historical orders, double capture or refund, altered totals, inaccessible support history and broken payment reconciliation. |
| Inventory and fulfillment | Available-to-sell calculation, location, reservation timeout, warehouse or ERP mapping, shipment status and backorder rules. | Overselling, stale quantities, duplicate reservations, unrecognized locations and orders stranded between systems. |
Run dry-run imports against production-like volumes, then reconcile source and target totals by market, currency and status. Compare product counts, price distributions, inventory, customer identity, orders, refunds and promotions. Keep an exception queue with an owner and resolution deadline. Schedule a final delta load or dual-write period only after the repeatable process has passed rehearsal.
Designing coexistence and traffic routing
The strangler pattern needs a clear routing boundary. Route by capability, URL, market, customer cohort, device, feature flag or a thin end-to-end journey. Avoid splitting one transaction across systems without a deliberate orchestration design; a cart created in one platform and checked out in another needs shared identity, pricing and inventory semantics.
During dual running, compare decisions rather than only HTTP status codes. For catalog, compare sellable items and attributes. For pricing, compare the final payable amount and promotion explanation. For checkout, compare tax, shipping, payment state and order totals without creating duplicate side effects. Use shadow reads or dry-run calculations where the operation cannot safely be executed twice.
Define a rollback that operators can perform under pressure: which flag or route changes, what happens to sessions and carts already on the new path, how orders created during the window are reconciled, and who communicates with customers and support. A rollback that loses state is only a traffic switch, not recovery.

Frontend, SEO and content migration details
A new frontend should consume a stable backend contract and preserve customer-visible URLs wherever possible. Build a redirect map for every retired product, category, campaign and content URL. Validate canonicals, metadata, structured data, sitemap, robots directives, image URLs and CMS publishing workflows before changing traffic. Monitor crawl errors and index coverage after each route expansion.
Do not assume that a faster rendering framework fixes content operations. Confirm preview, approval, scheduling, localization, personalization and rollback for editors. Ensure image transformations, alt text and responsive variants survive the migration. Test keyboard navigation, focus management, contrast, form errors and screen-reader announcements in the new components.
Testing and launch checklist
Golden customer journeys
- Browse categories, search, filter and sort; open a product detail page; select variants; and add or remove items.
- Apply valid, invalid, stacked and expired promotions, including market-specific eligibility.
- Complete checkout as a guest and signed-in customer with different addresses, currencies, tax treatments and shipping methods.
- Exercise payment approval, decline, timeout, retry, duplicate-submit protection, refund and return flows.
- Verify account creation, login migration, order history, support lookup and consent changes.
Data and integration reconciliation
- Reconcile product counts, variants, prices, inventory, customer identities, orders, refunds and promotions by market and status.
- Test tax, shipping, fraud, payment retries, warehouse, ERP, CRM, analytics, email and customer-service integrations.
- Replay representative events and verify idempotency, ordering, dead-letter handling and recovery after an outage.
Nonfunctional and operational checks
- Measure load, latency, availability, concurrency, recovery time, rate-limit behavior and graceful degradation.
- Run security assessment, dependency review, secrets checks, accessibility audit, localization review and mobile testing.
- Verify logs, traces, alerts, dashboards, runbooks, feature flags, deployment permissions and incident ownership.
- Exercise rollback with an operator who was not the migration author, using the exact production procedure.
Metrics, evidence and realistic expectations
Set a baseline before migration: conversion by journey, checkout completion, search success, page latency, error rate, order and payment reconciliation, support contacts, deployment frequency and incident recovery. Compare the new path with the baseline and with the still-running legacy path. A successful migration is not simply a new frontend; it should improve the outcomes that justified the program without creating hidden operational work.
Vendor-published examples illustrate possible outcomes but are not universal benchmarks. In a 2025 commercetools report, Australian fashion house APG & Co was reported to have reduced technology operating costs by 35% and technical-support time by 60% after moving from Salesforce to composable commerce. Shopify’s current enterprise migration guidance reports that 45% of surveyed organizations run a composable frontend on a full-stack backend, 27% are fully headless and modular, and 29% use an all-in-one platform. Those figures describe the publishers’ reported samples and definitions; they should not be used as a forecast for your program.
When to retire the monolith
Retire a legacy function only after its replacement has met the agreed functional and nonfunctional thresholds, data reconciliation has remained clean through a representative operating period, support and on-call teams have run the new procedures, and the rollback window has closed. Freeze changes to the old function, archive required records, remove routes and credentials in a controlled order, and update runbooks, diagrams, access reviews and compliance evidence.
Keep the monolith for capabilities that are not yet safely replaced. A partially retired platform with explicit ownership is safer than deleting a dependency because the architecture diagram says it should be gone. The end state is a set of independently changeable capabilities with clear contracts and accountable operators, not a larger collection of services for its own sake.
