Use a controlled comparison on real engineering work, and define productivity as useful code accepted with all of its downstream effort included. Give comparable tasks to an agent-allowed group and a control group, measure elapsed time to an agreed accepted result, and record defects, review, rework, failures, and maintenance cost. Lines of code, commit counts, agent-acceptance rates, and developers’ impressions are useful diagnostics, but none proves that net productivity increased.

Results are highly context-dependent. Task complexity, developer experience, familiarity with the tool, model and version, and the team’s delivery process can reverse the apparent effect. Published trials range from substantially faster completion to slower completion because they measured different outcomes in different settings. Your team needs a local estimate rather than a single industry percentage.

Define the productivity question before measuring it

Start by writing the decision your measurement must support. For example: “For maintenance tasks in the payments service, does allowing agent X reduce time to an accepted change without increasing escaped defects or review effort?” This is narrower and testable. “Do coding agents make engineers more productive?” is too broad to produce a meaningful number.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Specify the unit of work, the people included, the agent configuration, the comparison condition, the observation period, and the primary endpoint before anyone receives the treatment. Record the tool product, model, version, extensions, permissions, and any repository indexing or retrieval features. A result from one model version should not silently become a claim about every coding agent.

Use accepted work, not generated activity

A practical primary outcome is elapsed time from the start of a defined task until the change meets the team’s acceptance criteria. Acceptance might require passing automated tests, satisfying a written behavior specification, completing review, and being merged or otherwise approved for release. State exactly which events start and stop the clock.

Measure both the output and the effort required to obtain it. A fast draft that needs extensive correction can have a worse net result than a slower first pass that is correct. Include time spent prompting, inspecting generated code, running tests, debugging, responding to review comments, reverting failed attempts, and finishing documentation when those activities are part of the task.

Separate outcome measures from diagnostic measures

Outcome measures answer whether useful delivery improved. Diagnostic measures help explain why, but cannot substitute for an outcome:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Outcome: time to accepted result, acceptance rate, escaped defects, rollback or failure rate, and maintenance burden.
  • Process: review minutes, number of revision cycles, test runs, interruptions, and time spent interacting with the agent.
  • Activity: commits, lines changed, generated suggestions accepted, files touched, or tasks started.
  • Perception: self-reported ease, confidence, satisfaction, and estimated time saved.

One task can be split into several smaller tasks, and generated code can be more verbose while remaining functionally equivalent. METR specifically warns that rising task counts or added lines do not establish higher productivity.

Build a controlled local comparison

1. Bound the pilot and preregister the rules

Write an evaluation plan that names the eligible teams or developers, task categories, agent product and model version, treatment period, control condition, acceptance rules, data fields, and analysis method. State how incomplete tasks, interruptions, outages, and missing telemetry will be handled. Do not decide after seeing the results which tasks to exclude.

Capture baseline context for each participant: role, relevant project experience, years in the codebase, prior use of the agent, and familiarity with the model or interface. These variables can moderate the effect and are needed to interpret an uneven result.

2. Choose comparable real work

Use tasks drawn from the team’s normal queue rather than artificial exercises whenever possible. Before assignment, record the task description, repository or service, language, dependencies, expected acceptance tests, estimated complexity, and whether the task is mainly new implementation, bug repair, refactoring, test writing, documentation, or investigation.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Exclude work that cannot be given a stable definition of done, or label it as exploratory and analyze it separately. Keep difficult tasks in the dataset: reporting only tasks that finished makes an agent look better than it is. If random assignment is impractical, match tasks and developers on complexity and experience, then list the confounders that remain.

3. Randomize agent availability when feasible

The strongest practical design randomly assigns tasks or participants to an agent-allowed condition or a control condition. In the control condition, keep all other resources as similar as possible and prohibit the evaluated agent for that task. Randomization balances hidden differences such as unusually familiar code or an especially capable developer.

When a developer must work in both conditions, randomize the order of tasks and monitor carryover. Knowledge gained while solving a control task can help on a later agent task, and repeated exposure can improve prompting skill. Record cross-condition contamination instead of pretending it did not happen.

4. Standardize access without forcing identical behavior

Give participants the same documented setup, model family, version, and policy constraints. Let them use the agent in a realistic way; an evaluation that bans normal inspection, prompting, or test execution measures compliance with the protocol rather than practical productivity. Log prompts and generated patches where privacy and security rules permit, and record when a participant declines a suggestion.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Document outages, latency, rate limits, context-window limits, repository indexing changes, and model upgrades. If the tool changes during the pilot, mark the date and analyze versions separately when the sample allows.

5. Fix the acceptance endpoint before work starts

Define objective checks such as required tests, static analysis, security review, API compatibility, performance limits, and reviewer approval. Use the same checklist for both conditions. A task is incomplete when it fails the agreed endpoint, even if substantial code was produced.

Use an intention-to-treat view for the primary result: analyze work according to the condition assigned, including tasks that were abandoned or exceeded a time limit. A secondary per-protocol analysis can describe what happened when the agent was actually used, but it should not replace the assigned comparison.

Metrics that capture net productivity

Metric Operational definition What it reveals
Time to accepted result Elapsed time from the predefined start event to passing acceptance and required approval Primary speed outcome, including the work needed to make the change usable
Acceptance rate Tasks meeting the endpoint within the allowed window divided by tasks assigned Whether speed comes at the cost of unfinished work
Defect or regression rate Defects attributable to the change, measured with a fixed observation window and severity rule Quality after apparent completion
Review effort Reviewer minutes, review cycles, and requested changes per accepted task Downstream cost imposed on teammates
Rework Additional edits, reopened tasks, rollback, or repair work required after the first submitted result Whether the first-pass gain survives correction
Maintenance burden Follow-up fixes, clarifications, or unusual operational work linked to the change Longer-term cost that a short pilot may miss
Developer experience Short, consistent surveys about cognitive load, confidence, interruptions, and satisfaction Adoption barriers and perceived value, not proof of causal productivity
Activity diagnostics Commits, lines changed, accepted suggestions, prompts, and test runs How the workflow changed; not a standalone productivity result

Choose one primary endpoint and label the rest secondary. If you change the primary endpoint after viewing the data, identify the change and treat the original endpoint as exploratory.

Account for the full work path

Track time in stages where your workflow permits: problem understanding, agent interaction, implementation, test and debugging, review, revision, and release preparation. Stage data can show whether an agent saves typing but adds inspection or debugging. Keep the same definitions for both groups; otherwise a difference may be a logging artifact.

Measure quality beyond tests

Automated tests are necessary but incomplete. Add review findings, production incidents, security or privacy defects, compatibility breaks, rollback events, and post-merge fixes when those signals are available. Define severity and attribution rules in advance. A defect discovered only because one group received more scrutiny can distort the comparison, so use consistent review and monitoring practices.

Analyze results without hiding uncertainty

Report distributions, not only averages

Task times are usually uneven: a few investigations or failures can dominate the mean. Show the number of tasks, median and mean time, spread such as interquartile range, completion or censoring counts, and the distribution by task category. Include confidence intervals or another uncertainty interval appropriate to your design. A point estimate without its uncertainty invites false precision.

For each task, calculate the difference between the agent-allowed and control outcome when pairing is valid, or compare groups after matching or adjustment. Keep the unit of analysis clear: dozens of tasks from one developer are not independent observations in the same way as tasks from dozens of developers. A statistician can help select a clustered or mixed-effects model when the pilot is large enough.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Segment only where the data can support it

Present results by task type and complexity, developer experience, prior agent familiarity, project, and agent version when sample size permits. Mark small segments as imprecise rather than turning them into a definitive ranking. Look for interaction patterns: an agent may help with routine test scaffolding but hinder unfamiliar architecture work.

Do not average incompatible endpoints. A percentage change in completed tasks cannot be directly averaged with a percentage change in elapsed task time. Preserve the unit, denominator, assignment method, and setting whenever quoting a result.

Handle incomplete and missing data explicitly

Report tasks that timed out, were abandoned, or lost telemetry. Analyze missingness: an outage that affects only agent users differs from a participant who stops logging. Use a predeclared rule for censored times and include a sensitivity analysis showing how plausible missing outcomes would affect the decision. Never quietly remove difficult tasks because they make the agent look slow.

What published experiments actually found

Study and date Setting and design Reported result Important limits
METR, July 2025 Randomized task-level AI availability; 16 experienced open-source developers completed 246 tasks in mature projects, with about five years of prior experience on average. Participants primarily used Cursor Pro and Claude 3.5/3.7 Sonnet, described by the authors as state of the art during February–June 2025. Allowing AI increased completion time by 19% in this setting. Beforehand, developers predicted they would be 24% faster; afterward, they estimated they had been 20% faster. Small, specialized population and mature repositories; the finding concerns this task-time endpoint and tool context, not all developers or agents.
Microsoft Research, June 2025 Three randomized field experiments at Microsoft, Accenture, and an anonymous Fortune 100 company; 4,867 developers used an AI assistant that suggested code completions. Combined analysis reported a 26.08% increase in completed tasks for developers with access, with a standard error of 10.3 percentage points. The researchers reported larger adoption and productivity gains among less experienced developers. Completed-task outcome and workplace settings differ from METR’s elapsed-time measure and from other agent workflows.
Google enterprise randomized trial, 2024 96 full-time Google software engineers performed a complex enterprise-grade task. The authors’ best estimate was about 21% shorter time on task, with a large confidence interval. The authors cautioned that internal tools and a summer 2024 setting may not transfer to other tools, tasks, or organizations.
GitHub Copilot controlled experiment, published 2023 Standardized JavaScript HTTP-server task with treatment and control groups. The treatment group finished 55.8% faster than control; the reported 95% confidence interval was 21%–89%. The experiment measured success and elapsed time but not code quality, and a standardized task does not establish effects on large collaborative projects.

These differences are expected when the intervention, participants, task design, and endpoint change. METR’s trial also illustrates why perceived productivity must be separated from observed time: participants believed the tool made them faster even though measured completion time increased in that experiment.

Keep organizational delivery context in the measurement

An agent operates inside a system of planning, review, testing, deployment, and maintenance. DORA’s 2025 report combined more than 100 hours of qualitative data with survey responses from nearly 5,000 technology professionals worldwide. Its summary characterizes AI as an amplifier: it can magnify the strengths of high-performing organizations and the dysfunctions of struggling ones. This is context, not a randomized estimate of an agent’s causal effect.

Pair task-level experiments with delivery and developer-experience measures that match your goal. Frameworks such as SPACE, DevEx, and DORA offer ways to examine developer experience and software delivery health. DORA’s Quick Check guidance was updated on April 22, 2026 to include deployment rework rate. Such measures can show whether local changes persist through review and release, but organization-level correlations alone cannot prove that an agent caused the change.

Align comparison axes before comparing studies

  • Task type, complexity, repository maturity, and whether work was standardized or drawn from a live queue.
  • Developer experience, codebase familiarity, and prior familiarity with the agent.
  • Agent product, model, version, permissions, and date of the evaluation.
  • Randomization or matching method and whether control participants could use other assistance.
  • Definition of completion, including tests, review, merge, deployment, and repair windows.
  • Quality, rework, review, and maintenance controls.
  • Outcome type: elapsed time, accepted output, completed tasks, or perception.
  • Organizational workflow, release gates, and availability of reviewers.

A practical pilot workflow

  1. Write the protocol. Name the decision, primary endpoint, eligible work, agent configuration, control rules, quality checks, and missing-data policy.
  2. Assemble the task pool. Pull real work, redact sensitive details as needed, and label category, complexity, dependencies, and acceptance tests before assignment.
  3. Record participant context. Capture experience, codebase familiarity, prior agent use, and role without collecting unnecessary personal data.
  4. Assign conditions. Randomize tasks or participants when feasible. If matching is necessary, document the matching variables and remaining confounders.
  5. Start and stop clocks consistently. Use a defined start event and stop only when the same acceptance endpoint is met. Log pauses, interruptions, outages, and abandoned work.
  6. Collect quality and downstream data. Apply the same tests, review process, defect definitions, and observation window to both groups.
  7. Lock and analyze. Preserve the assignment record, report all eligible tasks, calculate uncertainty, and show distributions and segments rather than a single headline average.
  8. Decide with a guardrail. Adopt, limit, or stop the workflow only if the speed result is considered alongside quality, review burden, rework, and developer experience.
  9. Repeat after material change. Re-run the comparison when the model, agent product, workflow, task mix, or delivery process changes; evidence ages quickly.

Common measurement failures and fixes

Failure Why it misleads Fix
Counting lines of code Generated code may be verbose, duplicated, or functionally equivalent to less code. Use accepted behavior, elapsed time, quality, and maintenance outcomes.
Counting commits or tickets Work can be split into smaller units without reducing total effort. Define comparable tasks and include all assigned work, including incomplete items.
Unadjusted before-and-after comparison Seasonality, staffing, easier work, learning, or a release push can explain the change. Use concurrent controls or matched work and record contextual changes.
Using only developer surveys Perception can diverge from observed completion time, as in the METR trial. Pair surveys with instrumented task outcomes and downstream quality.
Measuring only first-draft speed Review, debugging, rollback, and repair may erase the apparent gain. Stop the clock at accepted work and track rework and review minutes.
Changing tools mid-pilot A model or interface upgrade changes the intervention. Version the treatment, mark the change date, and analyze versions separately where possible.
Excluding failures Abandoned or timed-out tasks are often where risk is highest. Report them under intention-to-treat and define censoring rules in advance.
Comparing incompatible studies Task time, completed-task count, and a single benchmark are different outcomes. Align the comparison axes and retain each study’s qualification.
Claiming causation from delivery correlations Teams that adopt agents may also change process, staffing, or release practices. Use delivery metrics as context and rely on controlled task-level comparisons for causal estimates.

How to report the result so others can use it

Publish a compact methods and results record with enough detail for a reader to judge transferability:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Study dates, organization or project context, participant count, task count, and assignment method.
  • Agent product, model, version, access policy, and participant familiarity.
  • Task categories, complexity distribution, repository maturity, and acceptance definition.
  • Primary endpoint, clock rules, treatment of incomplete work, and quality observation window.
  • Result distributions, uncertainty intervals, missing data, and any predeclared exclusions.
  • Segment results where sample size supports them, with a warning for imprecise estimates.
  • Review, rework, defects, rollbacks, maintenance signals, and developer-experience findings.
  • Operational changes that occurred during the evaluation and the date a re-run is planned.

A defensible conclusion sounds specific: “For the sampled bug-fix tasks in this repository and this model version, agent access changed median time to accepted merge by X, while review minutes and defect rates changed by Y and Z; uncertainty was wide in the smaller segments.” It does not claim that every developer, project, or future model will see the same result.

Decision rule: optimize accepted delivery, not typing speed

Adopt a coding-agent workflow when the controlled comparison shows a meaningful improvement in accepted work under your quality and rework guardrails, and when the result remains favorable across the task categories that matter to your roadmap. Limit or redesign it when first-pass speed improves but review, defects, or maintenance cost rise. Keep measuring after adoption because model versions, task mix, developer familiarity, and organizational constraints change the treatment.
