Measure AI coding agents as a delivery-system change, not a code-volume contest. Track adoption separately, then compare baseline-adjusted delivery speed, quality, reliability, product outcomes, cost, and developer experience for equivalent work. A rise in suggestions or accepted lines proves usage; it does not prove better software delivery.
Start with a testable definition of improvement
“Productivity” is too broad to measure reliably. Before enabling an agent, write a hypothesis that names the work, service, people, period, and guardrails. For example: For routine maintenance on the payments service, agent access will reduce elapsed time from work start to production while keeping escaped defects and change failures within their existing ranges, without increasing developer-reported review burden.
This wording forces decisions that otherwise get hidden in a dashboard:

- Scope: one service, team, or work category rather than the entire engineering organization.
- Primary outcome: a defined time or delivery result.
- Safety boundaries: quality, reliability, security, and workload limits that must not deteriorate.
- Observation period: a stated window long enough to include ordinary releases and incidents.
Define success before seeing the results. Otherwise, teams can select whichever metric moved favorably after the rollout.

Use five measurement layers
A credible evaluation combines distinct layers. Keep adoption metrics visible, but do not treat them as outcome metrics.
1. Exposure and adoption
Record licenses allocated, activation, daily or weekly active users, suggestion and chat counts, accepted suggestions, and accepted lines when the tool exposes them. If possible, capture task-level participation, such as whether an agent was used on a pull request or issue. These measures answer “who used the tool and how?” They do not answer “did delivery improve?” DORA’s guidance states: “On their own, these metrics do not assess the impact of using coding assistants.” (DORA, 2025.2)
2. Delivery flow
Measure how work moves through your system: changes delivered, elapsed time from work start or commit to production, queue or review time, and the proportion of planned work completed. Use the timestamps your organization actually controls and document them. “Lead time” calculated from first commit is not automatically comparable with lead time calculated from ticket creation.
3. Quality and rework
Track escaped defects, reverted or rolled-back changes, unplanned fixes, review rework, failed changes, and test or security findings that reach later stages. Quality metrics are guardrails for speed metrics: a faster change that creates more correction work is not an unqualified improvement.
4. Reliability and user outcomes
Include service-level objective performance, incidents, time to restore service, availability, latency or error-budget consumption where those measures fit the service. Add product or customer outcomes that matter to the work, such as task completion or support demand. A coding agent can increase code throughput while leaving user value unchanged—or while making production less reliable.
5. Developer experience and total effort
Repeat short surveys about perceived productivity, ability to stay in flow, trust in generated output, job satisfaction, time spent on valuable work, and time spent on review or correction. Record the effort required for prompting, verification, testing, security checks, maintenance, and onboarding. Conversations and interviews help explain surprising telemetry; they are less precise than a timestamp but often reveal why a metric changed.

Establish a baseline before rollout
Collect the same measures before and after access is granted. Choose a baseline period that covers the team’s normal release and incident cycles rather than a quiet week. For each metric, write down:
Crashes, No Sound, or Screen Glitches?
Random freezes, missing sound and display glitches usually trace back to one bad driver. Find and replace yours safely.Free scan · under a minuteWindows Errors? Fix Them Before They Spread
Repair common Windows errors and clear accumulated junk for a smoother, more stable PC - no reinstall needed.Free scan · no reinstall- the numerator and denominator;
- the event timestamp and time zone;
- included and excluded work;
- the unit of analysis (developer, team, service, change, incident, or release);
- the work mix, team membership, release policy, test infrastructure, and platform changes in force.
Keep a change log for concurrent events: a reorganization, migration, new test suite, altered on-call policy, or release freeze can affect outcomes independently of the agent. Segment the baseline by maintenance versus feature work, service criticality, and release cadence when the data permits. A blended average can hide a genuine effect in one category and a regression in another.
Design the comparison so it can answer a causal question
Preferred design: randomized or phased rollout
If feasible and acceptable, randomize access across comparable teams, tasks, or time periods, or use a phased rollout with a predeclared sequence. Keep the assignment unit consistent: do not compare individual developers if the tool changes team review or deployment behavior. Check that treatment and comparison groups have similar work mix, experience, service risk, and release frequency.
Practical design: matched before-and-after comparison
When randomization is impossible, compare equivalent work in a defined pre-rollout and post-rollout window. Match services, task types, and risk levels; report concurrent changes. Describe the result as an association, not causal proof. Include uncertainty and the practical size of the change, not only whether a dashboard line went up or down.
Choose a unit and window deliberately
A developer-level daily average is noisy and can encourage gaming. A change, service, or team-period may be more stable. Use a window long enough to include review and production feedback, but short enough that major organizational changes can be identified. State whether the clock stops at merge, deployment, or verified production health.
Build an outcome dashboard
The following pattern keeps use signals separate from delivery results. Adapt names to your tooling and define each calculation locally.

| Layer | Example measures | Question answered |
|---|---|---|
| Adoption | Allocated licenses; activated users; active users; suggestions or chats; acceptance; task-level participation | Who used the agent and how often? |
| Delivery | Changes delivered; elapsed work-start/commit-to-production time; review or queue time | Is work moving faster? |
| Quality and rework | Escaped defects; failed or reverted changes; unplanned fixes; review correction; test and security findings | Is faster work creating more correction? |
| Reliability | Service-level objective performance; incidents; time to restore; error-budget consumption | Is production remaining dependable? |
| User or product | Relevant customer or product outcome for the service | Did delivery create user value? |
| People and effort | Perceived productivity; flow; trust; satisfaction; valuable versus toil time; prompting, review, testing, security, and maintenance effort | Is the change sustainable for developers? |
Do not aggregate these into a single “AI productivity score” unless leadership has explicitly agreed how to weight speed, quality, reliability, value, and human cost. Showing the layers side by side makes trade-offs visible.
Measure adoption without turning it into a target
Telemetry is useful during rollout. It can reveal an unprovisioned team, an authentication problem, or a feature nobody understands. It can also show whether people are using an agent on the work in scope. Treat acceptance as a behavioral measure, not a quality judgment: accepting a suggestion can save time, require extensive correction later, or introduce a defect.
Avoid setting accepted lines of code, raw generated volume, or suggestion count as success targets. Those measures reward activity and can encourage unnecessary code, fragmented commits, or acceptance of low-value output. If the agent is used for explanation, test design, debugging, or documentation, line counts miss meaningful use entirely.

Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Pair flow metrics with quality and reliability guardrails
Define events consistently
Write a local metric specification. For example, define a “failed change” as a production change that triggers your documented rollback, hotfix, or incident rule; define “escaped defect” by the point at which a defect is first detected. Record whether automated test failures count as failed changes or as pre-deployment rework. Two teams using the same label can otherwise report incomparable numbers.
Watch rework lag
Defects and incidents may appear days or weeks after deployment. Keep the observation window open long enough to capture the relevant lag, or label early results as provisional. Compare the same lag for baseline and treatment periods.
Include service and user impact
For a critical service, a small increase in deployment speed may be outweighed by worse objective performance, more incidents, or slower recovery. For an internal tool, user completion or support demand may be more meaningful than public availability. Select outcomes that represent the service’s purpose rather than metrics that are easiest to export.

Measure the human experience repeatedly
Use a brief pulse survey at the same cadence before and after rollout. Ask developers to rate, using a stable scale:
- how productive they felt on the work in scope;
- whether they could remain in flow;
- how much they trusted the output after verification;
- whether they spent more time on valuable work;
- whether review and correction burden increased;
- job satisfaction and willingness to continue using the tool.
Keep responses confidential enough that people can report problems. Add short interviews when telemetry and survey results disagree. For example, higher perceived productivity with longer delivery time may indicate that the agent improved difficult coding sessions while review or deployment queues became the bottleneck.
Interpret evidence in context
DORA’s 2025 State of AI-assisted Software Development report draws on more than 100 hours of qualitative data and survey responses from nearly 5,000 technology professionals worldwide. Its headline finding is that AI amplifies existing organizational strengths and weaknesses. In a team with slow review, unreliable tests, or unclear ownership, an agent can increase generated work without fixing the delivery constraint. The report is broad research, not a randomized estimate for every coding-agent product. (Google Research / DORA, 2025)
DORA describes its Core Model as an intentionally conservative practitioner guide derived from its research program. Its measurement guidance recommends combining conversation, survey, and system telemetry, each with different precision. Use that distinction when presenting results: a timestamp can measure elapsed time precisely, while a survey captures perception and trust that system logs cannot.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.What the GitHub study does—and does not—show
A vendor-published controlled study provides bounded evidence, not a universal agent effect. GitHub’s article, published November 18, 2024 and updated February 6, 2025, recruited 243 developers with at least five years of Python experience. Of those, 202 produced valid submissions: 104 with Copilot access and 98 in the comparison group. Participants completed a fictional restaurant-review web-server task with ten unit tests; a second phase used blind reviews and 1,293 reviews. (GitHub Customer Research)
The Tool Desk
Outbyte Driver Updater FREEFix the driver behind crashes, sound loss and screen glitchesFind Drivers →Outbyte PC Repair FREEClear out junk files and repair common Windows errorsFree Scan →| Reported result | Proper qualification |
|---|---|
| 53.2% greater likelihood of passing all ten unit tests | Vendor-reported result for the constrained Python task and study population |
| 5% greater likelihood of approving code authored with Copilot | Vendor-reported result from the study’s blind-review phase |
| 202 valid submissions (104 with access, 98 without) | Study sample, not an estimate of production delivery impact |
The task was short, fictional, and focused on code quality. The design does not establish a production deployment-time reduction, a result for other agents, or an effect on long-running team delivery. When citing it internally, include the population, tool, task, design, outcome, and limitation rather than repeating the percentages as a general productivity claim.

Compare teams, configurations, or periods fairly
Before comparing two groups, align these axes:
- delivery throughput and elapsed time;
- change quality, rework, and stability;
- reliability, recovery, and user-facing outcomes;
- developer productivity, flow, trust, satisfaction, and toil;
- work mix, experience level, service criticality, and release cadence;
- total implementation, review, testing, security, and maintenance effort;
- agent exposure and adoption, reported separately from outcomes.
Report distributions as well as averages when possible. A median lead time can reveal a typical change while a tail percentile exposes a small set of changes that consume most of the queue or recovery effort. Explain exclusions, missing data, and the number of observations.
Use a decision rule instead of a vanity metric
Predefine what action follows each combination of results:
- Faster delivery, stable quality and reliability, positive experience: expand cautiously to similar work and continue monitoring.
- Faster delivery, more defects or incidents: pause expansion, strengthen tests, review, security checks, or release controls, and reassess.
- Higher adoption, unchanged outcomes: investigate whether the bottleneck is review, testing, deployment, requirements, or service ownership; do not label the rollout a success solely from usage.
- Better quality, higher effort: examine whether verification and correction costs erase the benefit, and whether narrower task selection is appropriate.
- Worse developer experience: investigate trust, interruption, policy, training, and review burden even if throughput appears higher.
Use these measures to guide improvement conversations, not to rank individual developers. Individual comparisons invite gaming, ignore work complexity, and can damage the trust needed for accurate survey and interview feedback.
Do these 3 things before closing this tab:

Counting code as value
Failure: declaring success from generated or accepted lines. Fix: retain telemetry as adoption evidence and require delivery, quality, reliability, value, and experience outcomes.
Changing definitions midstream
Failure: altering the lead-time clock or defect rule after seeing results. Fix: publish metric definitions, timestamps, exclusions, and observation windows before analysis.
Comparing unlike work
Failure: comparing a maintenance-heavy team with a feature team or a low-risk service with a critical one. Fix: segment or match by work type, service, risk, experience, and cadence.
Ignoring concurrent changes
Failure: attributing a result to the agent after a platform migration, staffing change, or test overhaul. Fix: maintain a change log and describe the result as observational when randomization is absent.

Stopping before downstream effects appear
Failure: measuring immediately after merge and missing escaped defects or incident recovery. Fix: include the service’s normal feedback lag or mark early results provisional.
A practical rollout sequence
- Write the hypothesis and guardrails. Name the service, work type, outcome, period, and unacceptable regressions.
- Instrument the baseline. Validate timestamps, ownership, release events, defect classifications, reliability signals, and survey questions before enabling access.
- Choose the comparison. Randomize or phase access when feasible; otherwise match equivalent work and document confounders.
- Enable telemetry. Capture exposure and use separately from outcomes, and check data quality during the rollout.
- Run the planned window. Keep metric definitions and survey cadence stable; log process or platform changes.
- Analyze by segment. Compare like with like, report uncertainty and practical effect size, and include downstream quality and reliability.
- Review with developers and service owners. Use interviews to explain unexpected results and identify bottlenecks the logs cannot show.
- Apply the decision rule. Expand, narrow, pause, or redesign the rollout according to the predeclared trade-offs.
Bottom line for leaders
The defensible question is not “How much code did the agent produce?” It is “For which work, under which delivery conditions, did access improve useful outcomes without unacceptable cost or risk?” Establish a baseline, compare equivalent work, separate adoption from impact, combine telemetry with quality, reliability, product, and developer signals, and state the limits of what the design can prove. That approach can reveal where an agent helps, where the surrounding system is the constraint, and whether expansion is justified.
