Measure an automated returns sorter with one scorecard that combines speed, correctness, exceptions, cycle time, utilization, cost, and recovered inventory value. Define exactly what an item and an operating hour mean before collecting data, then compare the same product mix, shifts, staffing, and demand before and after deployment. Most importantly, separate four decisions that are often collapsed into one “accuracy” number: identifying the item, inspecting and grading its condition, choosing the disposition, and physically routing it. A machine can execute the final route perfectly while an upstream decision was wrong.
What the measurement must prove
The business question is not simply “How many pieces per hour can the machine move?” It is whether automation moves eligible returns to the right next destination quickly enough, with fewer interventions and lower total cost, while making sellable inventory available sooner and preserving more value.
A complete result has five dimensions:
- Speed: completed returns per defined operating hour and elapsed time per item.
- Correctness: whether the intended destination was established independently and the item reached it.
- Work still required: exceptions, rework, manual touches, and their resolution time.
- Inventory outcome: time from receipt to saleable inventory and the recovery value achieved.
- Resource use: productive equipment time, labor, space, systems, and total processing cost.
There is no published universal accuracy threshold or standardized returns-sorter test protocol. Set a target with your own loss tolerance, product mix, service promise, and economics rather than treating a vendor percentage as an industry standard.

Choose the item unit
Decide whether one unit is a parcel, a return authorization, a physical item, or a tote containing several items. For returns decisions, the physical item is usually the useful unit because items in one parcel can have different conditions and destinations. If the sorter handles containers, record both container throughput and item throughput; never substitute one for the other.
Name the start and completion events
A defensible item interval might begin when an item is inducted and its identifier is successfully captured. It might end when the item is deposited in the intended destination lane and the transaction is logged. A returns operation may instead need a wider service interval, from receiving scan to the moment the item is available for sale. Publish both when they answer different questions.
Define operating hours
Report at least two rates when the denominator materially changes the result:
Free tools Windows power users keep installed
One-click scans. No signup required.
- Gross operating-hour rate: completed items divided by scheduled hours, including planned pauses and equipment downtime.
- Net productive-hour rate: completed items divided by time when the sorter was available and actively processing, with the inclusion rule stated.
State whether induction labor, replenishing supplies, clearing jams, exception processing, changeovers, breaks, planned maintenance, unplanned downtime, and upstream or downstream starvation are included. Do not remove downtime from a headline rate and then present the result as site capacity without qualification.
Establish an independent reference disposition
Accuracy requires a reference answer that does not depend on the sorter output. For every test item, an independently checked reviewer should determine the condition, applicable business rules, intended disposition, and destination. Use documented evidence such as inspection findings, policy rules, item identity, resale restrictions, and destination capacity.
Separate the four decision layers
| Layer | Question | What to record |
|---|---|---|
| Identification | Did the system identify the correct SKU, order, serial number, or return authorization? | Source identifier, confidence or scan result, correction, and reason for failure. |
| Inspection and grading | Was the physical condition assessed correctly? | Independent grade, machine or operator grade, evidence, and disagreement category. |
| Disposition logic | Given the identity and condition, was the business decision correct? | Reference rule, intended outcome, policy exception, and approval path. |
| Physical routing | Did the item actually reach the intended lane, tote, area, or next process? | Commanded destination, scan-confirmed destination, misroute, recovery, and time. |
Report these error classes separately whenever the data allows. A routing controller cannot be credited for a correct business outcome if it was given an incorrect grade, and an accurate grade does not excuse a physical misroute.

Control the reference process
- Use reviewers who are independent of the sorter decision for the validation sample.
- Blind the reviewer to the machine’s destination where practical.
- Resolve disagreements with a documented adjudication rule and retain the original observations.
- Keep ineligible, damaged, prohibited, or unidentifiable items in a separate stratum instead of silently excluding them.
The returns-sorting scorecard
The following measures form a practical scorecard. The formulas are definitions, not universal targets.
| Measure | Formula or definition | Required qualification |
|---|---|---|
| Throughput | completed returns ÷ sorter operating hours |
Publish the gross or net denominator, completion event, downtime treatment, and item unit. |
| Destination accuracy | eligible items in the independently established intended destination ÷ all eligible checked items |
State whether accuracy is measured at the sorter exit, after downstream verification, or both. |
| Identification accuracy | correctly identified items ÷ items requiring identification |
Separate unreadable, ambiguous, duplicate, and wrong-identity cases. |
| Grade accuracy | items with the correct independently checked condition grade ÷ graded items |
Show each grade’s confusion pattern; an overall average can hide costly errors. |
| Disposition accuracy | items assigned the correct business outcome ÷ items with a validated reference disposition |
Base the denominator on independently verified policy and condition. |
| Exception rate | returns requiring manual intervention ÷ returns processed |
List reason, queue time, touch count, and resolution time. |
| Processing time | Elapsed time between named start and completion events | Report median and percentiles or a full distribution, not only an average. |
| Return-to-stock time | Elapsed time from receipt to eligible inventory becoming available for sale | Include waiting, inspection, repair, repackaging, system posting, and release holds. |
| Utilization | productive sorter time ÷ available operating time |
Publish volume, staffing, downtime, starvation, blockage, and changeover context. |
| Labor cost per return | returns-processing labor cost ÷ completed returns |
State which roles, overtime, supervision, training, and exception labor are included. |
| Total processing cost | Labor, equipment, software, maintenance, space, consumables, rework, and misroute cost per return | Use the same accounting period and allocation rules for baseline and automation. |
| Recovery rate | Value recovered through resale or another defined value-generating outcome | Define whether the numerator is units, expected sales value, realized value, or margin. |
Track numerator and denominator counts with every percentage. A rate without its denominator, sample size, and exclusions cannot be audited.
Design a fair before-and-after test
Map the current workflow first
Document the path from receiving through identification, inspection, grading, disposition, routing, repair or repackaging, system posting, and final destination. Mark every queue, scan, manual handoff, and rework loop. The map prevents a sorter’s local speed from being mistaken for an end-to-end improvement.
Match the comparison conditions
Collect baseline and post-deployment observations across comparable product types, condition levels, volume bands, shifts, staffing assumptions, and operating days. Include routine work and peak conditions. If the operator count, order profile, carrier arrival pattern, policy, or product mix changed, show that context rather than attributing the entire difference to the machine.
Choose and document the sample
There is no evidence-based universal minimum sample for every returns operation. Define the sample size by the precision needed for your decision, the expected error frequency, and the cost of validation. Record the dates, sites, shifts, products, volumes, exclusions, and missing records. Keep a separate holdout sample for independent accuracy checking instead of using every item to tune rules and judge performance.
Run the test in stages
- Baseline: capture the existing process with the same event definitions and scorecard.
- Shadow or controlled phase: let the automation make or recommend decisions while a reviewer records the reference disposition and manual outcome.
- Production phase: measure live performance after stabilization, including downtime, exceptions, and downstream delays.
- Peak and stress phase: observe high volume, mixed product, changeovers, and realistic staffing rather than relying on a demonstration flow.
- Review: compare site-level and pooled results, confidence intervals or other uncertainty summaries, and the business outcome.
Capture events that explain the result
A scorecard is only as useful as its event log. At minimum, retain one record per item with:

- Product characteristics that affect handling, such as size, weight, packaging, barcode quality, and special handling.
- Exception code, queue duration, number of manual touches, resolution, and whether the item was recovered.
- Whether the item became eligible inventory, the release timestamp, and the resulting value outcome.
Synchronize clocks and define which system is authoritative for each event. Missing timestamps should be counted and reported, not silently removed from the denominator.
How to measure speed without overstating capacity
Use completed items, not movements
Count an item only when the defined completion event is confirmed. Inductions, scans, recirculations, or conveyor movements are not completed returns unless your published definition says they are. If one item is processed multiple times, count the completion once and record the rework separately.
Show distributions
Average processing time can look good while a minority of returns waits hours for manual resolution. Report median, 90th or 95th percentile where volume supports it, and the proportion exceeding the service target. Separate machine touch time from queue and downstream waiting time.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Explain utilization and bottlenecks
Nominal speed is not realized capacity when the sorter is starved for work, blocked at an output, waiting for a decision, or staffed below its design assumption. Pair utilization with volume, available hours, downtime reason, lane blockage, induction rate, and exception workload. A high instantaneous rate with low utilization may produce fewer completed returns per shift than a slower system that stays fed.
Illustrative calculation
Suppose a site logs 9,000 completed items during 30 scheduled hours. Its gross rate is 9,000 ÷ 30 = 300 items per scheduled hour. If 4 of those hours were equipment downtime and the published net definition excludes them, the net rate is 9,000 ÷ 26 = 346.2 items per productive hour. Both figures are valid only when the denominator is labeled; neither is a universal capacity claim.
How to measure accuracy without hiding upstream errors
Destination accuracy
Check the commanded or physically confirmed destination against the independent reference disposition for eligible items. Report ineligible or unresolved items in a separate category and explain whether they are excluded from the denominator. A destination accuracy percentage should never imply that the underlying grade or disposition was correct unless those layers were also validated.

Error matrix
Build a matrix showing the reference destination on one axis and the actual destination on the other. This reveals systematic confusion, such as sellable stock being sent to refurbishment or resale-restricted goods entering a normal inventory lane. Add counts and rates, not only a single diagonal percentage.
Severity-weighted review
Not every error has the same consequence. Tag errors that create safety, regulatory, privacy, fraud, resale, customer-service, or high-value inventory exposure. Use a separate severity analysis or cost model; do not alter the basic accuracy denominator without documenting the change.
Exceptions and rework are part of performance
Measure the exception rate and also the burden behind it. Record the reason, time waiting for a person, number of touches, re-inductions, system corrections, and final outcome. A sorter that reports high throughput by ejecting difficult returns to a manual queue may simply be moving work elsewhere. Compare total labor and end-to-end return-to-stock time, not just automated-lane speed.
Segment results so averages do not hide failure
Publish facility-level results before a pooled network average. Then segment by:
- Site and equipment instance.
- Shift, day, operator team, and staffing level.
- Product family, dimensions, packaging, barcode quality, and condition.
- Volume band, peak versus routine period, and changeover state.
- Destination type and disposition path.
- Exception reason and software or rule version.
Compare confidence ranges or practical decision thresholds where possible. Investigate low-volume segments carefully, but do not erase them from the report. The USPS Office of Inspector General’s audit of postal package sortation illustrates the risk: nationwide average pieces-per-hour goals were met even though 33 facilities missed the goal and 21 machines were significantly underused. Those findings concern postal package sortation, not a returns-sorter benchmark, but they show why site-level performance and utilization must accompany an aggregate rate.

- Return-to-stock cycle time by disposition and product category.
- Units recovered for resale, repair, refurbishment, liquidation, donation, or other defined outcomes.
- Realized recovery value or margin, with the valuation method stated.
- Misroute, rework, damage, fraud, and policy-override cost.
- Labor, maintenance, software, space, consumables, training, and integration cost.
- Cost per completed return and cost per recovered unit or dollar.
Use the same period and accounting assumptions for manual and automated workflows. A one-time implementation expense, recurring subscription, depreciation, or temporary dual-running labor should be identified rather than mixed into an unexplained average.
Berkshire Grey summarizes the objective this way: "Measuring reverse logistics automation means tracking the operational, financial, and inventory metrics that show whether returns are moving faster, costing less, and recovering more value." That is vendor guidance, not an independent standard, but it captures why throughput alone is insufficient.
How to evaluate vendor speed and accuracy claims
Treat published specifications as claims until the test method and denominator are disclosed and independently checked. Ask for:

Collo-X describes its MicroSorter as handling up to 1,500 returns per hour, 99.9% accuracy, more than 40 outputs, and 100% logging. The product page does not disclose a test protocol sufficient to treat those figures as an independent benchmark. Use them as vendor specifications to verify against your own scorecard, not as guaranteed results.
Collo-X also describes operator-entered condition grades that direct routing and the ability to switch between outbound and returns flows. That is a product description, not evidence that the approach outperforms another system. For any comparison, hold the following axes constant:
| Comparison axis | Question to answer |
|---|---|
| Throughput | Are completed items per identically defined operating hour being compared? |
| Accuracy | Was the intended destination independently established and physically verified? |
| Exceptions | How many returns leave the automated path, and how much labor and time do they require? |
| Product mix | Does the system handle the same sizes, packaging, conditions, and identification quality? |
| Destinations | Are the number and type of usable outputs equivalent? |
| Integration | Are returns, warehouse, inventory, and routing systems included in the test? |
| Utilization | Can each option stay fed and staffed under the same demand pattern? |
| End-to-end outcome | Which option improves return-to-stock time, cost, and recovered value? |
Account for product and workflow variation
Returns are not a homogeneous material stream. Fraunhofer IML describes return processes that can include quality inspection, minor repairs, and repackaging, and its documented work includes B2B and B2C returns processes at logistics providers serving online fashion retail. Stratify the test by the work actually performed: a simple unopened item, a damaged item needing repair, and a product requiring repackaging should not be blended into one unexplained rate.
Likewise, market or consumer surveys do not validate sorter performance. A McKinsey article dated February 23, 2026 reports July 2025 surveys of 850 U.S. adults and 30 supply-chain executives and estimates reverse-logistics services at up to $14 billion, divided into about $8 billion in shipping and $6 billion in processing. Those figures provide context about the scale and decisions in returns management; they are not accuracy or throughput benchmarks.
Troubleshoot misleading or disappointing results
| Observed symptom | Likely explanation | Diagnostic action |
|---|---|---|
| High net rate but low completed returns per shift | Downtime, starvation, blockage, or breaks were removed from the denominator. | Publish gross and net rates, then reconcile every unavailable minute. |
| High destination accuracy but poor resale recovery | Identification, grading, disposition policy, or downstream inspection is wrong. | Audit the four decision layers and compare reference disposition with final inventory outcome. |
| Low exception percentage but growing manual backlog | The denominator excludes difficult items or exceptions are counted before rework. | Count all processed returns, retain exception reasons, and measure queue and resolution time. |
| Good average time with customer or inventory delays | A long tail is hidden by the mean, or downstream posting is outside the measured interval. | Report percentiles and end-to-end receipt-to-availability time. |
| Network average improves while one site worsens | Pooling masks facility, shift, or equipment variation. | Publish site-level rates, utilization, volume, and confidence ranges. |
| Accuracy falls after a product or policy change | Rules, labels, packaging, or destination logic changed without a controlled version. | Segment by rule version and change date; rerun the independent reference sample. |
A practical implementation checklist
- Write the item unit, start event, completion event, operating-hour denominator, and exclusion rules.
- Map receiving, inspection, grading, disposition, routing, rework, and inventory-release steps.
- Create an independently verified reference disposition and adjudication process.
- Instrument identifiers, timestamps, station, shift, operator, rule version, destination, exceptions, and final inventory status.
- Run a baseline under comparable products, volumes, shifts, and staffing.
- Run shadow or controlled validation, then production and peak observations.
- Report throughput, destination accuracy, identification and grade errors, exception rate, processing-time distribution, return-to-stock time, utilization, cost, and recovery.
- Publish numerator, denominator, sample, exclusions, downtime treatment, and site-level variation for every rate.
- Investigate severe errors and manual backlog before declaring success.
- Recheck the scorecard after product, policy, software, staffing, or destination changes.
What a decision-ready report looks like
Open with the test scope and definitions, followed by a table of baseline and post-deployment results. Include separate rows for gross and net throughput, each accuracy layer, exceptions, median and tail processing time, return-to-stock time, utilization, labor and total cost, and recovery outcome. Add site and product segments, a destination confusion matrix, downtime and exception Pareto charts, and a description of missing or excluded records. Finish with the operational decision: expand, constrain, retrain, change rules, or run another controlled test, and state which evidence supports that decision.
The defensible conclusion is therefore conditional: automated returns sorting is faster and more accurate only when it produces more correctly dispositioned, saleable inventory per comparable operating hour at an acceptable total cost. A headline pieces-per-hour or accuracy claim cannot establish that outcome by itself.
