To prove an AI initiative is worth continued investment, connect a defined business outcome to a credible baseline, measured change, and a complete accounting of costs. Track the chain from technical performance and real workflow adoption to operational results and financial impact; then use the evidence to refine, expand, or stop the work.

Start with the business result, not the AI tool

State what should change before selecting or launching a solution. Name the process owner, define the outcome in observable terms, and record how the process performs today. A goal such as “use AI to improve support” is too vague to assess. A goal such as reducing cost per resolved case without lowering customer satisfaction gives the team a testable direction.

Choose measures that fit the workflow rather than forcing every initiative into the same scorecard. Microsoft Digital’s account of its internal measurement approach recommends starting from business outcomes, selecting scenario-specific measures, establishing a baseline, and being candid when a measure is still directional or instrumentation needs work. Microsoft’s account also notes that measurement sources vary by initiative.

Build a measurement chain from system health to business value

A system can produce technically acceptable output without changing how work is done or improving the business. Track the links between technical quality, adoption, operational performance, strategic outcomes, and financial impact. McKinsey’s 2026 measurement framework assigns example ownership across these five layers. Its framework is a menu of relevant measures, not a requirement to track every metric for every use case.

Measurement layer Example measures Example owner
Technical performance Output quality, latency, usage cost, drift Data science or engineering
User adoption and engagement Eligible-workflow penetration, override rates Product or frontline operations
Operational KPIs Cycle time, defects, rework, cost per case Process owner
Strategic outcomes Customer satisfaction, retention, compliance Business-unit or strategy lead
Financial impact Revenue uplift, cost-to-serve, margin, total cost of ownership Finance or FP&A

Pick a small set of measures that reflect the initiative’s intended result, plus indicators that explain why the result did or did not occur. For example, if an assistant is intended to reduce case handling cost, track whether eligible employees actually use it, whether cycle time or rework changes, and whether the cost per case falls. Tool openings alone are activity, not proof of business impact.

Establish a baseline and make attribution credible

Before rollout, write down the baseline period, eligible work, user group, outcome definition, and comparison method. Decide what counts as a completed case, a quality error, an override, or a saved unit of work; changing definitions midstream can make an apparent improvement impossible to interpret.

Where practical, compare a group using the AI with a comparable group not yet using it, or stagger rollout so the team can compare results over time. If a controlled comparison is not feasible, disclose that limitation and account for changes that could affect the result, such as workload volume, staffing, seasonality, or policy. Measure whether the AI changed the workflow, not merely whether users accessed the tool. McKinsey recommends designing measurement and attribution into rollout and maintaining a living business case as benefits and costs evolve.

IBM’s discussion of measuring AI-assisted development highlights how activity metrics and weak or misleading baselines can distort an ROI assessment. IBM’s account is a practical example, not evidence that the same outcome will hold in another organization or workflow.

Count the full cost and distinguish savings from capacity

Use a consistent cost boundary and include the costs that apply to the deployment, not just the initial model bill. Depending on the system, the total may include:

  • Model or token consumption, software licenses, and cloud or other infrastructure.
  • Integration, data preparation, and engineering work.
  • Human review, training, and change management.
  • Monitoring, maintenance, and relevant risk controls.

Time released is not automatically cash saved. If employees complete tasks faster but staffing, budgets, and purchased capacity remain unchanged, report the result as capacity made available—not realized cash savings. It may still be valuable if that capacity is put to productive use, but the business case should identify the use and distinguish it from a reduction in expenditure.

For a finance presentation, name the period and show the assumptions. One straightforward convention is net benefit = attributable benefit − attributable cost, and ROI = net benefit ÷ defined investment cost. This is a general accounting presentation, not a universal AI-specific formula. Keep measured cash effects separate from estimated capacity, avoided costs, and strategic options so a reader can tell what has actually materialized.

Use evidence gates to decide whether to refine, scale, or stop

Treat ROI as a recurring investment decision rather than a launch-day claim. Keep one shared evidence record for costs, benefits, adoption, operational outcomes, and technical health. Review monthly during early rollout; when the deployment is mature, move to an appropriate quarterly or business-planning cadence. Set the cadence and thresholds before results arrive, and assign an accountable owner to each measure.

  1. Pilot: Test feasibility and the value hypothesis against a defined baseline. A promising demonstration is not yet proof of sustained value.
  2. Live minimum viable product: Instrument actual use and workflow impact. Check that the intended users use the system in eligible work and that quality and operational measures move as expected.
  3. Broader rollout: Test whether the result persists across more users and higher volume, while tracking costs and technical health.
  4. Full scale: Incorporate the initiative into normal operating reviews and budgeting, with ongoing monitoring of benefits, costs, and performance.

At each gate, decide whether evidence supports refinement, expansion, or stopping investment. A technically reliable system that is rarely used, an adopted tool that does not improve the target process, or an operational gain whose costs exceed its value each points to a different decision.

Interpret industry survey figures as context, not a forecast

Survey results describe what respondents reported; they do not predict the return from a particular deployment. IBM’s May 6, 2025 newsroom release reported that 25% of surveyed CEOs said their AI initiatives had delivered expected ROI, while 16% said initiatives had scaled enterprise-wide. Those figures refer to surveyed CEOs, not a universal share of AI projects.

McKinsey’s 2025 Global Survey on AI reported that 88% of respondents said their organizations regularly used AI in at least one business function, compared with 78% the prior year; 64% said AI was enabling innovation. These are separate survey findings about reported organizational use and innovation, not evidence that adoption itself caused ROI. The available summaries do not establish more precise geographic or sampling details, so the percentages should not be generalized beyond their stated respondent groups.
