Map dependencies before you choose a replacement design or migration sequence. Start by defining the business and technical scope, inventorying applications and infrastructure, and recording who owns each item. Then combine diagrams and interviews with observed communication data so the map reflects what the system actually does, not only what old documentation says. Use the validated map to decide which components can move independently, which must be coordinated, and how to organize transition waves. Revisit it whenever scope, target architecture, or cutover plans change.
AWS Prescriptive Guidance provides a useful discovery and assessment process for this work. Its cloud-migration terminology needs adapting for an on-premises, hosted, or hybrid replacement, but the core logic—scope, discover, validate, group by real constraints, plan, and refresh—applies to any legacy-system replacement.
Why dependency mapping matters before replacement
A legacy business system rarely operates alone. It may exchange data with other applications, rely on shared databases or file stores, call external services, depend on scheduled jobs, require particular network paths, and be supported by teams with tightly timed maintenance and release routines. Replacing the visible application without understanding those relationships can break an upstream feed, leave a downstream process without data, or create a cutover that cannot be reversed safely.
A dependency map gives the replacement program a common operating picture. It should show both technical relationships and the conditions that make a transition safe or unsafe. The result is not merely an architecture picture; it is a decision record that supports application strategy, target design, testing, sequencing, and cutover planning.

- Business dependencies: processes, owners, critical reporting, regulatory or contractual obligations, and acceptable outage or data-loss limits.
- External dependencies: suppliers, payment or data providers, managed services, partner connections, and third-party operators.
The map also prevents a common planning error: treating every application that uses a shared infrastructure service as one inseparable migration group. A shared platform may host independent workloads. Group systems only when their actual data flows, timing, latency, location, business, or operational constraints require coordinated change.
1. Define scope, significance, and ownership
Begin with a written boundary for the replacement program. Name the legacy application or service, the business capabilities it supports, the environments included, and the adjacent systems that may be affected even if they are not being replaced. State what is explicitly out of scope so later discoveries can be assessed consistently.
Identify the people who can confirm the map
Assign named contacts for each area rather than relying on a single architect. Include:
- Business-unit leads who can explain processes, critical dates, and consequences of failure.
- Application owners and subject-matter experts who understand interfaces, data rules, and undocumented behavior.
- Enterprise, solution, and security architects who can interpret the target and current designs.
- Infrastructure, platform, network, database, identity, and operations teams.
- Service desk and support personnel who see recurring incidents and manual workarounds.
- Third-party providers or managed-service operators responsible for external components.
Record one accountable owner and the people who must approve changes for every application, service, and infrastructure item. Ownership is a dependency in its own right: a transition that requires an unavailable team or a supplier’s approval may need a different sequence.
Capture business and portfolio significance
For each in-scope application, record its business purpose, supported capabilities, user groups, critical periods, and impact if unavailable or incorrect. Add functional, technical, and financial significance so the program can distinguish a strategic business application from a supporting utility. Include lifecycle status, environment, service tier, and known replacement intent where those fields exist in the organization’s portfolio records.
Do not infer criticality solely from infrastructure size. A small scheduler can control a high-value settlement process, while a large shared server may host several low-risk utilities. Ask the business owner to describe the process outcome that depends on the component and the latest acceptable recovery or reconciliation point.
2. Build a baseline inventory
Create one reconciled inventory rather than separate lists owned by different teams. At minimum, associate each application with the compute, storage, network, environment, and services it uses. Include production and non-production instances when they have distinct interfaces, credentials, schedules, or data.

Inventory fields that support decisions
- Application name, identifier, description, owner, support group, and business capability.
- Environment, hosting location, platform, operating system, runtime, and version information.
- Compute instances or clusters, databases, file systems, object stores, queues, and scheduled jobs.
- Network zones, load balancers, firewalls, DNS, routing, connectivity providers, and remote access paths.
- Identity, secrets, certificates, monitoring, backup, logging, and security controls.
- Upstream and downstream applications, internal services, external providers, and data exchanges.
- Maintenance windows, release and patch cycles, batch timing, service-level commitments, and blackout periods.
- Known constraints such as data residency, latency sensitivity, licensing, contractual terms, or unsupported software.
Give every relationship a source and a confidence level. For example, label it as confirmed by observed traffic, confirmed by an owner, inferred from configuration, or awaiting validation. This prevents an assumption from quietly becoming a fact on the final diagram.

Reconcile existing records without trusting them blindly
Use configuration databases, architecture diagrams, interface catalogs, firewall rules, job schedules, support tickets, and runbooks as starting evidence. Compare names and identifiers across sources; the same service may have different labels in an application portfolio and a network inventory. Resolve duplicates and record retired or dormant components instead of deleting them until an owner confirms they are no longer used.
3. Choose a discovery approach
Discovery can start from the application and work outward, from infrastructure and work inward, or use both directions.
Top-down discovery
Use top-down discovery when the application’s identity and owner are clear. Trace its calls, data stores, scheduled work, users, interfaces, and supporting infrastructure. This approach is efficient for a known business system because interviews and application-level configuration provide a coherent starting point.

Bottom-up discovery
Use bottom-up discovery when infrastructure is well known but application-to-infrastructure mapping is uncertain. Examine hosts, processes, listening ports, installed software, connections, storage mounts, and scheduled tasks, then associate those findings with business applications. This method can reveal an undocumented service or a shared component that application records omit.
Combined discovery
A combined approach is often strongest. Start with owner and portfolio information to define expected components, then verify those expectations from infrastructure and communication data. Investigate every mismatch rather than choosing the more convenient version.
4. Validate relationships with multiple evidence sources
Existing diagrams and interviews express intended design and institutional knowledge. They do not prove that a relationship is still active, that a supposedly retired interface is unused, or that an undocumented batch job does not exist. Validation should deliberately compare different kinds of evidence.
Use observed communications and component data
Discovery or application-performance tooling can identify components and show communication relationships. Depending on the environment, evidence may include source and destination addresses, ports, protocols, request timing, process identity, transaction volume, and recurrence. Use this data to confirm that a connection exists and to understand whether it is continuous, scheduled, or event-driven.
Communication evidence has limits. A dependency that occurs quarterly, only during month-end, or only after an operational exception may not appear in a short observation window. Record the observation period and search specifically for infrequent jobs, seasonal processing, and manual exchanges.

Reconcile findings with people
Review discovered relationships with application owners, business stakeholders, infrastructure teams, and operations staff. Ask what each connection does, what data crosses it, what happens if it is unavailable, and whether the timing is contractual or merely historical. Resolve contradictions in the inventory and retain the rationale for decisions such as marking an interface inactive.
Manual discovery when tooling is unavailable
A manual approach can inspect open ports, established connections, running processes, installed software, service configurations, scheduled tasks, and local documentation. It is useful for a focused component or a constrained environment, but it requires substantial coordination and is prone to omissions. AWS guidance describes programmatic discovery as capable of capturing most dependencies in a few days, while manual discovery can take weeks; these are qualitative planning estimates, not universal benchmarks. Dependencies that occur at long intervals can require additional observation regardless of method.
5. Map more than application-to-application links
A useful map distinguishes the relationship types that affect replacement decisions. A single undifferentiated line between boxes hides important risk.
| Relationship to record | Questions to answer | Why it affects replacement |
|---|---|---|
| Application or service interface | Which system calls or sends data to which other system? What protocol, format, authentication, and direction are used? | Determines interface redesign, testing, sequencing, and rollback dependencies. |
| Data store | Which databases, files, queues, or object stores are read or written? Is access shared or exclusive? | Shows data migration, synchronization, ownership, and consistency work. |
| Infrastructure | Which compute, storage, network, identity, monitoring, and backup components support the application? | Exposes platform prerequisites and prevents accidental outages when a shared service changes. |
| Operational schedule | When do batches, backups, releases, patches, and maintenance windows occur? | Determines viable cutover windows and whether two systems must run together temporarily. |
| External connection | Which supplier, partner, managed service, or connectivity provider is involved, and who can approve change? | Introduces lead times, contractual constraints, certificates, and coordination risk. |
| Business process | Which process, report, control, or customer outcome relies on the relationship? | Sets priority, acceptance criteria, reconciliation needs, and tolerable interruption. |
For each edge, state the dependency direction and the consequence of failure. “System A depends on System B for customer status” is more actionable than a bidirectional arrow with no explanation. Include data owner, interface owner, and operational owner when they differ.
6. Separate real coupling from shared infrastructure
Shared infrastructure is a clue to investigate, not proof that applications must move together. Individualize every application-to-host, application-to-database, and application-to-network relationship. Determine whether the systems share data, transaction timing, credentials, deployment processes, or only a physical platform.
When coordination is genuinely required
- A downstream system cannot consume the replacement’s data format until an adapter or schema change is deployed.
- Two components update the same data set and cannot be separated without synchronization or reconciliation.
- A transaction requires low latency or a fixed network location that the target design changes.
- A shared certificate, identity provider, queue, or gateway must be changed in one controlled event.
- A release, batch, or maintenance window is contractually coordinated across systems.
- A supplier or partner accepts only one endpoint, protocol, or cutover schedule.
- Business operations require both systems to switch at the same point to avoid duplicate or missing work.
If none of these constraints applies, document the shared platform but evaluate the applications as separate transition units. This produces smaller, testable waves and avoids unnecessary migration risk.
7. Turn the map into transition decisions
For each application or component, record a transition strategy and the dependencies that remain unresolved. The strategy might be replacement, modernization, rehosting, retirement, temporary coexistence, or another program-specific choice; select the category used by your organization and justify it with the map.

Build candidate transition waves
- Group by proven dependency. Put tightly coupled components together only when a technical, operational, external, or business constraint requires coordinated change.
- Identify prerequisites. Place identity, network, data-transfer, platform, security, and observability work ahead of the applications that need them.
- Separate low-risk learning from critical change. Where practical, use a representative but recoverable component to validate patterns before a high-consequence system.
- Define entry and exit criteria. Specify inventory completeness, interface tests, data reconciliation, monitoring, owner sign-off, rollback readiness, and support coverage.
- Document coexistence. State how old and new components exchange data, prevent duplicate processing, and remain consistent while a wave is in progress.
- Set cutover and rollback conditions. Tie them to observable measures and business acceptance, not to a vague statement that the migration is complete.
AWS describes the high-fidelity baseline as a foundation for choosing an application strategy and planning migration waves. For a replacement that is not cloud migration, retain the dependency and sequencing discipline while adapting the destination architecture, deployment model, and wave terminology to the program.

Use dependency constraints in target design
Validate that the target can satisfy required latency, connectivity, identity, data-retention, backup, monitoring, and support conditions. A map that shows an external partner call but omits certificate ownership is incomplete for design purposes. Carry platform and cutover considerations into each wave’s design review.
8. Keep the map current as the plan changes
Dependency mapping is iterative, not a one-time documentation task. Reassess the map when a wave is planned, when target architecture is approved, after interface testing, and before cutover. New environments, temporary adapters, replicated data stores, and operational workarounds can create dependencies that did not exist in the baseline.
- Version the map and inventory so reviewers can see what changed and why.
- Assign an owner and review date to every unresolved dependency.
- Refresh observed communication data after major releases, topology changes, or prolonged monitoring gaps.
- Retire confirmed-unused relationships only after the responsible owner approves the change.
- Update runbooks, support contacts, maintenance windows, and rollback procedures with each wave.
- Record assumptions that remain untested and convert them into explicit validation tasks.
AWS Prescriptive Guidance emphasizes avoiding last-minute changes during and after migration. Keeping the map current is the practical way to surface those changes while there is still time to redesign a wave.

Select tooling by the evidence and decisions your program needs, not by the number of icons in a diagram. Ask vendors or internal platform teams to demonstrate the following capabilities in your environment.
- Discovery coverage: identification of applications, infrastructure, services, external connections, and operational relationships.
- Communication evidence: component-level observations, process or service attribution, timing, and support for infrequent dependencies.
- Application inference: the ability to assemble infrastructure and communication patterns into useful application views.
- Validation workflow: comparison with existing diagrams and owner knowledge, confidence labels, comments, approvals, and change history.
- Planning support: inventory export, dependency visualization, architecture views, prioritization, grouping, wave planning, and cost estimation where needed.
- Programmatic access: APIs or exports that let the portfolio, testing, and planning systems consume discovered data.
- Deployment fit: credential requirements, network access, agent or agentless operation, data handling, security review, and coordination with third-party operators.
- Refresh and maintenance: repeatable scans, change detection, retention of historical observations, and a manageable process for owner review.
Discovery may require privileged credentials, access across network zones, and coordination with external operators. Plan those approvals before the assessment window; otherwise the tool may report an incomplete topology and create false confidence.
A practical dependency-map review checklist
- Is every in-scope application tied to a business capability and accountable owner?
- Are production, test, development, and disaster-recovery environments distinguished?
- Does each application have an individual mapping to compute, storage, network, identity, monitoring, and backup?
- Are upstream, downstream, internal, and external relationships recorded with direction and purpose?
- Were diagrams and interviews checked against observed communication or configuration evidence?
- Were month-end, quarterly, seasonal, manual, and exception-driven dependencies considered?
- Are maintenance windows, release cycles, batch schedules, certificates, and supplier lead times included?
- Does every relationship have a confidence level, evidence source, and review owner?
- Have shared-infrastructure relationships been tested for real coupling instead of grouped automatically?
- Does each transition wave have prerequisites, coexistence behavior, acceptance criteria, rollback conditions, and support coverage?
- Has the target architecture been checked against latency, location, security, data, and operational constraints?
- Is there a dated process for refreshing the map as the program changes?
Common failure modes and corrective actions
Relying on one old diagram
Failure: The diagram represents intended architecture but misses undocumented interfaces, temporary fixes, or retired links that are still active.
Correction: Treat it as an initial hypothesis. Reconcile it with configuration, observed communications, schedules, and owner interviews, then record the evidence behind each relationship.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problemsMapping only technical connections
Failure: The map shows servers and ports but omits who can approve a supplier change, when a batch runs, or which business process depends on the output.
