Map one complete workflow as it is actually performed, remove avoidable friction, define a measurable business outcome, and only then decide whether AI belongs in the design. A bounded process—such as returns, onboarding, invoicing, bookings, appointments, or referrals—gives you a start point, an end point, accountable owners, and evidence for a sensible pilot.
The map is not paperwork for its own sake. It exposes delays, rework, unclear decisions, data gaps, and risky handoffs so you can improve the whole result rather than automate one task that leaves the underlying problem intact.
1. Choose a process that is worth changing
Start with a workflow that happens often enough to matter and has a clear reason for improvement. The Australian National AI Centre recommends looking for a process that is high-volume, a recognised pain point, data-rich, and contained by clear start and end points. Suitable examples include customer returns, client onboarding, invoicing, booking management, appointment scheduling, and referral processing.
Do not select a process merely because it appears technically automatable. A low-volume task with little business impact may not justify the cost, controls, data preparation, or change management that an AI system requires. Conversely, a frequent process with poor definitions or unstable policies may need basic operational repair before any AI experiment.

Write a one-paragraph scope statement
Before gathering a group, write a scope statement that names:
- the trigger that starts the workflow;
- the end condition that proves it is complete;
- the business owner or overseer;
- the people, teams, and systems involved; and
- the intended business outcome.
For example: “When a customer submits a return request, the service team verifies eligibility, authorises or rejects the return, issues instructions, receives the item, and closes the refund case; the desired outcome is a faster, accurate resolution with fewer escalations.” The National AI Centre’s mapping template also asks teams to record the process name, current date, owner or overseer, and mapping participants.
2. Map what people actually do today
Use interviews, observation, case records, and system logs with the people who perform or receive the work. Do not copy a policy document and label it “current state.” Microsoft Learn puts the distinction plainly: “Effective process mapping starts with understanding what actually happens today, not what is documented or intended.”

Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →The Australian National AI Centre describes process mapping as a way to create a shared view: “Process mapping gives everyone a shared view of how a business operates.” Make that view concrete by recording every action in sequence, including work that staff regard as informal or temporary.
Capture these fields for every step
| Field | What to record |
|---|---|
| Step and action | The observable task, written as a verb and object, such as “check account status” or “send booking confirmation.” |
| Responsible actor | The person, role, team, or system that performs the action. |
| Inputs | Information, documents, approvals, credentials, or upstream outputs required to begin. |
| Output | The record, decision, message, transaction, or physical item produced. |
| Time | Typical hands-on time and typical waiting time, recorded separately when possible. |
| Handoff or approval | Who receives the work, what must be approved, and how the transfer is made. |
| Exceptions | Missing information, policy edge cases, errors, rework, duplicate entry, and escalation paths. |
Ask participants to walk through a recent real case rather than an idealised example. Compare several cases to expose variation. A workflow may look linear on paper but involve inbox searches, spreadsheet updates, verbal checks, repeated data entry, or waiting for a person who is available only at certain times.
Make delays visible
Mark each queue, approval, system switch, manual reconciliation, and decision that stops progress. Distinguish active work from elapsed time: a five-minute check followed by a two-day wait is a two-day cycle-time problem, not a five-minute automation opportunity. Record how often a case loops backward, is reopened, or is escalated. These observations become hypotheses to test, not assumptions about blame.

3. Locate and rank the friction
Once the map is complete, annotate where work slows, fragments, or creates frustration. Typical friction includes:
Recommended Free Tools
- handoffs that lose context or require re-keying;
- manual coordination across email, chat, spreadsheets, and line-of-business systems;
- decision bottlenecks caused by one specialist or an unclear policy;
- duplicate checks or data entry;
- rework caused by incomplete submissions or inconsistent formats;
- unnecessary escalations; and
- exceptions that have no defined owner or recovery path.
Rank each issue with the dimensions Microsoft recommends: business impact, frequency and effort, and strategic importance. Impact can include speed, cost, quality, compliance exposure, customer experience, or employee effort. Frequency and effort describe how often the problem occurs and how much work it consumes. Strategic importance asks whether fixing it supports a stated business priority.
| Dimension | Questions to answer | Evidence to collect |
|---|---|---|
| Impact | What outcome is harmed when this point fails? | Cycle time, cost, error, complaint, abandonment, or escalation records. |
| Frequency and effort | How often does it occur, and how much human time does it consume? | Case counts, queue volumes, observed handling time, rework counts. |
| Strategic importance | Which business objective would improvement support? | Service commitments, growth plans, risk requirements, or management priorities. |
High volume alone does not establish that AI is appropriate. A simple form change, clearer policy, integration, queue redesign, or conventional automation may remove more end-to-end friction than a sophisticated model.
4. Define “better” and establish a baseline
State the problem and desired result in plain language before discussing a model or agent. “Reduce average return-resolution time while preserving approval accuracy” is testable; “use AI to improve returns” is not.
Select one or two signals that directly represent the outcome. Possible measures include:
Free tools Windows power users keep installed
One-click scans. No signup required.
- cycle time from trigger to completion;
- throughput completed per day or week;
- error, correction, or rework rate;
- escalation or handoff rate;
- user or customer satisfaction; and
- the amount of manual intervention required.
Record the baseline using the same definitions, population, and measurement window you will use after the change. The guidance reviewed does not establish universal target values, productivity percentages, return-on-investment figures, or expected error reductions. Set targets from your own baseline, service obligations, risk tolerance, and capacity.

5. Improve the workflow before adding AI
Use the map to remove needless work first. Clarify the trigger and completion criteria, eliminate duplicate fields, standardise inputs, resolve conflicting policies, and assign owners for decisions and exceptions. Consolidate handoffs where possible and make the status of a case visible to the next participant.
Check whether a local task change improves the end-to-end result. Auto-drafting a response may save typing while leaving a two-day approval queue untouched. Conversely, a routing rule or better intake form may reduce total cycle time without any AI. Microsoft’s strategy guidance recommends starting from the business problem and desired result, then considering the technology.
Separate stable rules from variable work
Classify the work after simplification:
| Workflow characteristic | Potentially suitable approach | Questions before proceeding |
|---|---|---|
| Structured inputs, stable rules, consistent outputs | Rules, conventional automation, or nongenerative AI that produces repeatable outputs. | Are the rules explicit, exceptions bounded, and source data reliable? |
| Variable or unstructured inputs, language-heavy interpretation, acceptable output variation | Generative AI may assist with classification, extraction, drafting, or reasoning under supervision. | What variation is acceptable, and how will factual or policy errors be detected? |
| Unstable policy, unclear ownership, or poor data | Process redesign and governance before an AI deployment. | Can a human consistently explain the correct action today? |
This is a high-level selection aid, not proof that a particular product will work. If a deterministic redesign solves the problem, it may be safer and easier to maintain than an AI component.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Repair Windows errors before they cause bigger problems3Fix the driver behind crashes, sound loss and screen glitches6. Design human control and failure handling
For any candidate AI-enabled workflow, write an operating design before configuring a system. Specify what the system may initiate, retrieve, infer, change, send, or escalate. Define which actions require review or approval and which can run automatically within a documented limit.
Define the control points
- Authority: identify actions the system is never allowed to take, actions allowed only below a threshold, and actions requiring named approval.
- Evidence: state which records, policies, and data sources support a recommendation or action, and how users can inspect them.
- Incomplete information: define the required response when fields are missing, contradictory, stale, or outside the system’s coverage.
- Failed actions: provide a retry, rollback, queue, or manual route when an integration, transaction, or notification fails.
- Human review: set review triggers, response times, and the information a reviewer receives.
- Auditability: retain relevant inputs, outputs, approvals, overrides, and timestamps according to your retention and privacy requirements.
Assign two kinds of ownership: a business owner accountable for the process result and an operational owner accountable for the AI system’s behaviour, integrations, monitoring, and changes. IBM’s enterprise-agent guidance emphasises workflow ownership, exception handling, integrations, and governance; these responsibilities should be explicit rather than assumed.
7. Choose a mapping method your team will maintain
A free government worksheet is often the strongest starting point for a first map. The Australian National AI Centre provides a downloadable business process mapping template; the publication date shown for that template is April 22, 2026. A diagramming application can be useful later when many participants need to edit a visual map together, but the method matters less than keeping the record accurate.

| Approach | Best fit | Setup and sharing | Maintenance consideration |
|---|---|---|---|
| Structured government template | Teams that need prompts for scope, participants, steps, owners, inputs, outputs, and time. | Little setup; easy to circulate as a worksheet during interviews or workshops. | Assign an owner and revision date so the document does not become a one-time snapshot. |
| Collaborative workflow diagramming software | Distributed teams that need simultaneous visual editing, comments, or links between detailed records. | Requires tool selection, access management, and a shared notation. | Define version control, archival rules, and who updates the map when systems or policies change. |
Sticky notes can help a workshop group arrange and revise steps, but they are optional. Transfer the agreed map into a durable record with an owner, date, and change history.
8. Run a controlled pilot and review the evidence
- Freeze the baseline. Record the process definition, measurement rules, current values, and the cases included.
- Limit the scope. Choose one team, queue, geography, or case type where the boundaries and risks are understood.
- Configure controls first. Set permissions, review gates, exception routes, logging, and rollback procedures before enabling live actions.
- Train participants. Explain what the system can and cannot do, how to challenge an output, and where to report a failure.
- Measure the same signals. Compare post-change cycle time, throughput, errors, escalations, user experience, and manual intervention with the baseline.
- Review cases, not just averages. Inspect misses, overrides, unusual inputs, and near failures to find risks hidden by an aggregate number.
- Choose an outcome. Adjust the design, expand to a justified scope, or stop if the intended business result, quality, or control requirements are not met.
Anecdotal impressions that a task “feels faster” are not proof of business value. Consider the complete workflow, including review time, exception work, support, and maintenance.
9. Keep mapping as context and risk change
The NIST AI Risk Management Framework (AI RMF) Playbook is voluntary guidance based on AI RMF 1.0, published January 26, 2023. Its Map function asks teams to establish context, intended purpose, users, requirements, limitations, business value, risk tolerance, and human oversight. Mapping therefore supports an initial decision about whether an AI solution is appropriate, not merely a diagram of tasks.
NIST states: “The information gathered while carrying out the map function enables negative risk prevention and informs decisions for processes such as model management, as well as an initial decision about appropriateness or the need for an AI solution.” Revisit the map when the process, data, system capabilities, affected users, regulations, or risk profile changes. A workflow that was safe with read-only recommendations may require a new assessment when the system gains permission to update records or contact customers.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.10. Worked example: customer returns
Boundary: the trigger is a submitted return request; completion is a confirmed refund or a documented rejection. The owner is the returns operations lead. Participants include the customer, service agent, warehouse, finance, and the systems that hold orders and payments.
Current-state observations
- The customer submits inconsistent descriptions and sometimes omits the order number.
- An agent searches multiple systems to verify purchase date and eligibility.
- Borderline cases wait for a specialist approval.
- The warehouse and finance teams receive separate updates, causing duplicate entry.
- Exceptions are escalated through an untracked inbox.
The first improvements are clearer intake fields, a single eligibility rule set, a visible exception queue, and one shared case record. These changes reduce avoidable variation before any AI is introduced.
Possible AI role after redesign
A supervised system could extract order details from a customer message, identify missing fields, and draft a response using approved policy text. It should not issue a refund or reject a borderline claim without the authority and review rules defined by the returns owner. If required information is missing or policy evidence conflicts, the case should move to the exception queue with the reason and source records attached.

Process-first checklist
- One recurring process has a documented trigger and end condition.
- The owner, participants, systems, date, and intended outcome are named.
- Each real step includes actor, inputs, outputs, time, handoffs, and exceptions.
- Delays, rework, duplicate work, bottlenecks, and escalations are evidenced.
- Friction is ranked by impact, frequency and effort, and strategic importance.
- Non-AI fixes have been considered and applied where appropriate.
- A baseline uses one or two outcome-linked measures.
- AI permissions, review gates, data sources, failure routes, and audit records are specified.
- A business owner and an operational owner are accountable.
- A limited pilot has comparison measures and a decision to adjust, expand, or stop.
- The context and risk assessment will be revisited as the workflow or system changes.
Bottom line
Process mapping earns its place by making the real work, the real constraint, and the real risk visible. Improve the workflow around a measurable outcome first; then introduce AI only where its capabilities fit the remaining work and where people can supervise, correct, and stop it safely.
