Manage startup cash flow as a timing problem, not just a total-revenue problem. Keep the bank balance and accounting records current, forecast the dates of every material receipt and payment, model at least a base and downside case, calculate runway from an explicit burn assumption, and start operating or financing actions before cash becomes critical. The U.S. Securities and Exchange Commission (SEC) defines runway as “the amount of time your company can survive at its current cash burn rate without raising additional capital based on projected expenses.” That definition makes the forecast—and its assumptions—as important as the starting cash balance.

What startup runway actually measures

Runway is an estimate of how long available company cash can support planned operations at a stated burn level. A simple expression is:

Runway (months) = cash available for operations ÷ expected net cash burn per month.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The expression is useful only when both inputs are defined. “Cash available” may exclude restricted funds, customer deposits that must be held for a specific purpose, or money already committed to unavoidable payments. “Burn” should reflect the timing and amount of payroll, contractors, rent, software, taxes, inventory, debt service, capital purchases, and other disbursements—not merely an accounting loss.

The SEC’s small-business guidance describes runway using current burn and projected expenses, and it does not prescribe a universal number of months that is appropriate for every company. A hardware company awaiting a manufacturing milestone, a subscription company hiring a sales team, and a consulting firm with project-based receipts have different cash calendars. Your forecast assumptions determine the estimate.

Cash flow can diverge from profit. An invoice may increase revenue and accounts receivable today but produce no cash until a customer pays weeks later. An annual software bill, equipment purchase, tax payment, or bonus can create a large cash outflow in one month even when the expense is spread across several accounting periods. Runway therefore answers a practical question: when will the bank balance fall below the amount needed to keep operating and reach the next milestone?

Build a cash forecast that shows dates and assumptions

A useful forecast is a living schedule of expected receipts and disbursements. The U.S. Small Business Administration (SBA) advises making assumptions visible, including forecast financial statements and capital spending, and matching projections to the amount and purpose of a funding request. Its business-planning guidance recommends more detail in the first year: monthly or quarterly projections, with longer-range projections extending over five years for planning purposes. Those horizons are planning tools, not startup performance benchmarks.

Start with an agreed opening cash balance

Reconcile each operating and savings account to current bank information. Record uncleared checks, deposits in transit, credit-card settlements, payroll withdrawals, tax obligations, and transfers between accounts. Separate unrestricted operating cash from funds that cannot be freely spent. Document the date on which the balance is valid; a forecast built from an old statement can be wrong before the first formula is run.

List receipts by expected collection date

For every expected inflow, record the customer or source, invoice or contract, gross amount, payment terms, probability of collection, and date the money is expected to reach the bank. Include subscription renewals, milestone payments, grants, tax refunds, investment proceeds, and loan draws only when there is a defensible timing assumption. If a customer is routinely late, forecast the realistic collection date rather than the contractual due date. Keep a separate list of signed but not yet invoiced work so that an optimistic sales pipeline does not masquerade as cash.

List disbursements by payment date

Map payroll and employer taxes first because they are recurring and difficult to defer. Then add contractors, rent, cloud and software bills, insurance, marketing, travel, inventory, manufacturing deposits, professional fees, loan payments, sales taxes, income-tax estimates, and capital expenditures. Capital spending belongs in the cash forecast even when the purchase is depreciated over several years in the income statement. For large purchases, show the deposit, progress payments, and final payment separately.

Make the model auditable

Put an assumption beside every material line: headcount and start dates, salary and benefits, payment terms, conversion or collection timing, vendor terms, planned price changes, and the date a contract renews. Use a consistent calendar and label whether figures include tax. Link the cash forecast to the income statement and balance sheet so that receivables, payables, inventory, fixed assets, debt, and equity movements remain coherent.

Maintain a base case using the most supportable assumptions and a downside case that makes the main uncertainties visible. You can add an upside case when it changes a hiring or investment decision, but avoid presenting a large pipeline as committed cash. Update the forecast whenever payment timing, a hiring date, spending plan, financing status, or expected revenue changes.

Keep the books current enough to trust the forecast

The forecast is only as credible as the records feeding it. The SBA’s business-management guidance emphasizes visibility into receivables, payables, available cash, reconciliations, and payroll, and notes that bookkeeping, a CPA, or an online bookkeeping service can provide support when appropriate.

  • Reconcile bank and card accounts: investigate unmatched transactions rather than carrying a growing “miscellaneous” balance.
  • Review receivables weekly: age invoices, assign an owner to follow up, and revise collection dates when a customer misses a commitment.
  • Review payables before they are due: confirm invoice accuracy, payment terms, autopay dates, and which vendors can offer a longer term without damaging delivery.
  • Close payroll and taxes on schedule: include employer taxes, benefits, withholding remittances, and any planned bonuses in the cash calendar.
  • Keep the three statements aligned: the balance sheet, income statement, and cash-flow statement should reconcile to operating records and the bank position.

Choose an internal owner for the cash report and a second person to review it. If no one on the team can maintain reconciliations and payroll accurately, budget for qualified bookkeeping or accounting support; the cost of a reliable close is easier to manage than a surprise cash shortfall caused by stale records.

Calculate runway without hiding the assumptions

Use the forecast to calculate a cash date, not just a ratio. Starting with the reconciled unrestricted balance, subtract each planned net outflow in date order and identify when the balance crosses your operating minimum. Your minimum should reflect obligations and continuity needs you have explicitly chosen—such as the next payroll cycles, taxes, critical vendors, and a milestone that protects enterprise value. It is a management threshold, not a universal industry target.

Use a ratio as a monitoring indicator

The Office of the Comptroller of the Currency (OCC) describes a lender convention that divides unrestricted cash by average monthly burn over a prior period, “such as three months,” for a runway covenant calculation. This can provide a quick trend indicator:

Monitoring runway = unrestricted cash ÷ average monthly burn over the selected prior period.

It is not a guaranteed forecast of future cash. A recent period may include a one-time equipment purchase, an unusually strong collection month, a planned hiring wave, or a delayed vendor bill. Recalculate the ratio consistently, explain material changes, and compare it with the dated base and downside forecasts. OCC guidance is written for bank supervision and venture lending, so use the convention as an example of lender monitoring rather than a universal founder formula.

Show net burn and gross burn separately

Gross burn is recurring cash operating outflow before receipts. Net burn is outflow minus cash receipts for the period. A company with large but volatile customer payments may show a low average net burn while still facing a cash trough before collections arrive. Report both, along with the largest weekly or monthly low point, so the team can see timing risk.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Illustrative calculation

Suppose a reconciled company balance is $900,000, of which $100,000 is restricted, leaving $800,000 available. If a prior-period monitoring calculation uses average monthly net burn of $100,000, the ratio is eight months. A forward forecast may show a different result if a $180,000 annual insurance payment is due next month, payroll rises after two hires, and a $250,000 customer invoice is collected late. The dated forecast—not the eight-month ratio alone—shows whether cash remains available at each payment date.

Use scenarios to expose the decisions that affect runway

Scenarios are most useful when each one changes a small number of explicit assumptions. Keep the same opening cash and chart the effects of timing and operating choices.

Scenario Assumptions to vary Decision it informs
Base case Most supportable collection dates, approved hiring, contracted costs, and planned capital purchases Whether the current operating plan reaches the next milestone
Downside case Slower collections, lower near-term sales, delayed milestone revenue, or a necessary cost increase When to pause spending, change hiring, or begin financing work
Upside case Faster collections or stronger demand only where evidence supports it Whether to accelerate investment without jeopardizing the base plan

Do not bury the assumptions in formulas. Put the change in plain language—for example, “two enterprise invoices collected 30 days later”—and show its cash effect and revised low point. Set triggers for action, such as a signed customer slipping beyond its forecast date, a hiring plan moving forward, or the downside balance approaching the operating minimum. A trigger is useful only when it has an owner and a pre-agreed response.

Extend runway by changing cash timing, burn, or both

Runway improves when more cash arrives earlier, less cash leaves, or the company reaches a milestone with the same cash. Evaluate each action against customer delivery, team capacity, legal obligations, and the assumptions in the forecast.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Accelerate collections without damaging relationships

  • Invoice immediately when a contractual milestone is accepted rather than waiting for a month-end batch.
  • Confirm purchase orders, billing contacts, and required tax or vendor forms before work begins.
  • Offer a practical early-payment incentive only after calculating its cost and confirming that it improves the cash date.
  • Use deposits or milestone billing for work that requires substantial upfront labor or materials.
  • Escalate overdue invoices with a documented sequence that preserves the commercial relationship.

Do not count a signed contract as cash until the forecast reflects its billing and collection conditions. A high annual contract value can still create a near-term cash gap if implementation costs precede the first payment.

Sequence hiring and variable costs

Put each planned hire on the exact expected start date, including recruiting fees, equipment, payroll taxes, benefits, and any ramp period before productive revenue. Consider staged hiring tied to a measurable operating trigger rather than an informal intention. Review contractors, agencies, travel, events, and discretionary software for usage and payment timing. Preserve spending that protects uptime, security, compliance, customer delivery, or a milestone; a nominal cut that causes churn or rework can reduce cash later.

Renegotiate terms carefully

Ask critical vendors whether billing can align with your collection cycle, whether annual prepayment can be replaced by monthly terms, or whether a deposit schedule can match production milestones. Document any concession and its expiration. Extending payables without agreement can create late fees, service interruption, damaged credit, or a concentrated payment cliff, so it is not a free source of runway.

Control capital expenditures

Separate essential equipment and infrastructure from upgrades that can wait. Compare purchase, lease, and rental cash schedules, including deposits, maintenance, financing charges, and cancellation terms. Show the full payment schedule in the forecast and link the spend to a milestone or capacity need. Accounting depreciation does not reduce the cash required on the purchase date.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Protect recurring revenue quality

Track retention, payment failures, refunds, implementation costs, and support obligations alongside recurring contract value. In a debt or lender discussion, OCC cautions that “Recurring revenue is not equivalent to sustainable repayment capacity.” Recurring sales can still be expensive to acquire, difficult to collect, or vulnerable to cancellation; assess the cash conversion and obligations behind the revenue.

Decide when financing work must begin

Fundraising and borrowing take time, management attention, documentation, and often external fees. The SEC’s capital-raising guidance advises connecting the amount sought to projected needs and preparing a clear use-of-proceeds plan. It also recognizes that a financing process consumes leadership time and resources. Start planning from the date cash is needed, not from the date the board first becomes concerned.

Define the amount and use of proceeds

Build the request from the base and downside cash schedules: operating expenses, capital spending, working-capital timing, transaction costs, and the milestone the financing is intended to reach. Explain what the money will fund, when it will be spent, and what evidence will show progress. Avoid choosing a round size solely because it produces a convenient runway ratio; the amount should follow the operating plan and realistic financing conditions.

Compare debt and equity on the terms that matter

Consideration Debt Equity
Repayment Requires scheduled repayment, interest, fees, and compliance with covenants or other terms No scheduled principal repayment, but investors receive an ownership interest
Ownership and control Usually does not transfer an ownership share, subject to negotiated rights and security SBA describes venture capital as normally exchanged for an ownership share and an active role
Eligibility and underwriting Depends on lender assessment of repayment capacity, collateral, guarantees, covenants, and risk Depends on investor interest, company stage, market, governance, and agreement on valuation and rights
Timing and cash effect Can create faster access in some cases, but payments reduce future cash and may begin before the milestone pays off May take a longer process and dilute existing ownership, but does not add scheduled debt service

The SBA notes that financing needs and circumstances differ by company; neither path is inherently superior. Model the cash consequences of each offer, including fees, repayment dates, dilution, investor rights, covenants, and the time the leadership team must spend closing it.

Establish a cash-management operating rhythm

A forecast becomes useful when it drives recurring decisions. Choose a cadence that matches transaction volume and volatility; a weekly review is appropriate for many early-stage teams because payment dates can move quickly, while a deeper monthly close validates the underlying records.

Diagnose common cash-flow surprises

The bank balance is lower than the forecast

Check for missing payroll taxes, card settlements, duplicate or unrecorded vendor withdrawals, debt payments, and capital purchases. Then compare the actual payment date with the forecast date. If the transaction was expected but mistimed, correct the timing assumption; if it was never modeled, add a recurring or one-time line and review who approves similar spending.

Revenue is up but cash is not

Inspect accounts-receivable aging, customer payment terms, disputed invoices, refunds, and implementation work billed after delivery. Recast the forecast around collection dates and consider deposits or milestone billing for contracts that consume cash before invoicing.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Burn appears to fall suddenly

Determine whether the drop reflects a real cost change or delayed bills. A vendor that invoices quarterly can make one month look artificially favorable. Use a consistent prior period for the monitoring ratio and retain a payment calendar so the next large bill is visible.

A financing date keeps slipping

Move uncommitted proceeds out of the base case, map the downside cash low point, and identify actions that can be executed without the financing. Update the use-of-proceeds plan and begin documentation early; waiting for certainty can leave fewer operating choices.

Use U.S. planning resources appropriately

The SEC explains runway and capital-raising preparation in its SmallBiz Essentials guidance. The SBA provides planning resources, online templates, and calculators through its business-planning page, and record-keeping guidance through its business-management page. The OCC’s 2025 venture-loan bulletin illustrates how lenders may assess cash burn, projections, capital expenditures, and repayment capacity.

These are U.S. sources. Tax, payroll, securities, lending, and accounting requirements differ elsewhere, so obtain jurisdiction-specific professional advice before changing a financing structure or compliance process.

A practical checklist before approving the next month

  • Is the opening cash balance reconciled to current bank information?
  • Which cash is unrestricted, and which funds are committed or restricted?
  • Are receipts listed by realistic collection date rather than invoice date or pipeline value?
  • Are payroll, taxes, recurring bills, debt service, and capital payments scheduled explicitly?
  • Do the income statement, balance sheet, cash-flow statement, and operating records agree?
  • Are base and downside assumptions visible, dated, and owned?
  • What is the forecast low point, and what event would move it earlier?
  • What does the prior-period burn ratio show, and where could it mislead?
  • Which hiring, vendor, collection, or capital-spending action has a defined trigger?
  • If financing is needed, is the amount tied to a use-of-proceeds plan and a realistic process timeline?

Reviewing this list consistently turns runway from a headline number into an operating control. The objective is not to claim a universally “safe” number of months; it is to know which assumptions create the cash trough, how quickly they can change, and what the company will do before that trough arrives.
