Manage the departure as a client-continuity and creative-context transition, not as an ordinary vacancy. Name one incoming creative decision-maker, document the reasoning behind current work, transfer client relationships through a planned overlap when possible, and tell the client exactly who owns the next decision. A task list and a folder of files are not enough: the successor also needs the brand guardrails, rejected routes, informal commitments, sensitivities, feedback history and unresolved calls that normally live in the departing leader’s head.
Why a senior creative departure is a continuity risk
Clients often associate an agency’s judgment with a particular creative director, executive creative director or chief creative officer. That person may hold the history of why a route was chosen, which stakeholder must be consulted, what the client will never approve, and which promise was made in a conversation that was never written down. If that context leaves with the individual, the agency can appear to be starting the relationship again even when the account team and work remain in place.
Relationship concentration is a structural risk, but simply adding contacts does not solve it. Research summarized by INSEAD found that distributing client ties across several agency units reduced the likelihood of a client following a departing executive only when those units collaborated rather than competed. A client who knows several people in rival silos may still experience one fragile relationship, while coordinated contacts can create genuine resilience.
Industry tenure data provides useful context, not a prediction. The Association of National Advertisers and 4As reported an average client-agency relationship of approximately seven years in 2025, more than double the 3.2-year average reported for 2016. The same announcement gave averages of 7.3 years for integrated full-service agencies, 3.7 years for media-only agencies, 7.3 years for independent agencies and 5.8 years for holding-company agencies. Clients without mandatory review periods averaged 8.1 years, compared with as low as 3.8 years in frequent-review contexts. None of these figures measures the probability of losing an account after a creative leader leaves.

1. Assign ownership before the announcement
Name the incoming creative decision-maker
The managing director, account sponsor or equivalent agency leader should appoint the successor before the client conversation. State the person’s role, scope and decision authority in writing. The account must not enter a period in which the departing leader and successor both appear to approve work, or in which everyone assumes someone else is responsible.
- One accountable creative lead: the person who makes or escalates final creative calls.
- One account owner: the person who coordinates commercial, operational and client communication issues.
- Named specialists: strategy, design, production and subject-matter contacts who support the lead without creating competing approval paths.
- Escalation route: the executive who resolves a disagreement or an urgent client concern.
Publish this arrangement in the account workspace and brief the whole team. The structure is an operational recommendation, not a design proven superior in head-to-head research; its purpose is to remove ambiguity during live work.
2. Build a creative-context handover brief
Start with a short working brief that a capable successor can use in the next client meeting. Keep source files, decisions and relationship notes in an agency-accessible workspace rather than in personal notebooks, private chats or an email account that will soon be closed.

- Routes selected, routes rejected and the reason for each decision.
- Open questions, blocked dependencies, pending decisions and the next decision date.
- Verbal commitments, promised follow-ups, scope assumptions and concessions that are not yet in a contract or status report.
Brand and creative judgment
- Brand rules that are mandatory, flexible or currently under discussion.
- Examples of work the client considers successful, and examples that caused concern.
- Known legal, regulatory, cultural or reputational sensitivities.
- The client’s tolerance for experimentation, revision and production risk.
- Unresolved creative calls, including the options the departing leader would have explored next.
Client and stakeholder context
- Decision-makers, influencers, approvers and people who must be consulted informally.
- Communication preferences: meeting style, response expectations, preferred level of detail and escalation habits.
- Feedback history: recurring objections, language that builds confidence and issues that should not be reopened without a reason.
- Personal or organizational changes that affect timing, priorities or available reviewers.
- Past problems and how they were repaired; hiding these creates avoidable surprises.
Label interpretation as interpretation. For example, record “the client rejected the route because the tone felt too close to a previous campaign” rather than presenting a subjective reading as a formal brand rule. This distinction lets the successor test assumptions without discarding useful history.
3. Transfer relationships with a controlled overlap
Use a warm introduction when circumstances allow
The outgoing leader should introduce the successor while they can still provide context. A joint client call is usually stronger than a forwarding email because the client can see the new lead answer a real question. The introduction should make four points explicit: who is leaving, who is taking over, what authority the successor has and what happens next.

Ask the departing leader to explain the client’s priorities, then let the successor respond in their own voice. Do not make the new lead a silent observer; the client needs evidence that the relationship has a capable owner rather than a temporary placeholder.
Time-box questions without creating dual authority
A short overlap can transfer tacit knowledge and reassure the client. The practical handoff guidance supports a brief, defined overlap but does not establish a universal number of days or weeks. Set the period around the notice period, live deliverables and client needs. During it, the successor owns decisions; the outgoing leader answers historical questions and flags risks. Put an end date on routine involvement and tell the client when it is reached.

If no overlap is possible, appoint an internal interviewer who can reconstruct context from the departing leader before access ends. Review recorded presentations, marked-up concepts, meeting notes, approvals, budgets and correspondence. Be candid with the client about the new contact rather than implying that the former leader remains available.
4. Choose a successor structure deliberately
| Structure | Strength | Risk | Use when |
|---|---|---|---|
| One successor | Clear authority and fast decisions | Another single-person dependency can form | The remit is coherent and one leader has the required authority |
| Shared stewardship | More capacity and resilience across disciplines | Conflicting advice or slow approvals | The account spans genuinely different capabilities and one person still coordinates the decision |
| Internal successor | Existing account, culture and process knowledge | May inherit assumptions or lack a needed specialist skill | Continuity and trust matter more than a major change in creative direction |
| External hire | New perspective and potentially different expertise | Little client history and a longer trust-building period | The account needs a capability the current team cannot provide |
These options do not have comparative outcome data in the available evidence. Decide against the actual creative remit, client expectations, succession risk and authority required. If several people have client contact, coordinate them across collaborating teams rather than creating competing ownership.
5. Tell the client directly and prepare the solution first
What to communicate
Agency practitioners interviewed by The Drum emphasize direct, transparent communication and a defined internal process. Contact the client once the successor and continuity plan are ready. A staged message is reasonable if the departure is confidential or the successor is not yet confirmed, but do not delay so long that the client hears through informal channels.

The conversation should answer:
- Who is leaving and, where appropriate, the effective date.
- Who is taking over and what decisions that person can make.
- Which active projects continue unchanged and which have a revised plan.
- Who attends the next meeting and owns the next deliverable.
- How the client can raise a concern or request an escalation.
A practical message
“I want to tell you directly that [name] will leave the agency on [date]. [successor], our [role], will be your creative lead from now on and has authority over the current work. We have reviewed the active briefs, decisions and open questions together. The next milestone is [specific deliverable or meeting] on [date], and [successor] will lead it. I remain your account contact, and [executive] is available if an escalation is needed.”
Adapt the wording to the facts. Do not promise that nothing will change; promise what is actually controlled: ownership, access to context, the next step and a route for concerns. Matt Murphy, founder and CEO of Fusion92, summarized the communication principle in The Drum: “You must hit it head-on and be completely transparent with your client. This is critical.”
6. Make the next client interaction prove continuity
The first meeting after the announcement should use the handover brief, not repeat the entire account history. The successor should be able to state the objective, explain the current route, identify the unresolved decision and confirm the next action. Invite the departing leader only if their presence clarifies a live issue; a farewell appearance that leaves the old leader answering every question weakens the transfer.
After the meeting, record decisions and owners immediately. Send the client a concise recap with dates, dependencies and the decision authority. This creates a shared reference if recollections differ later.
7. Review the first deliverable and early signals
The first deliverable is a context test. Review it internally before sending, checking not only craft but whether it reflects the client’s known constraints and previous feedback. The handoff checklist recommends watching the first interactions and checking in after the first deliverable; it does not establish a validated KPI threshold.

- Missed context: the team repeats a rejected route or violates a known sensitivity.
- Slower response: questions circulate because authority was not understood.
- Unexpected rework: the brief or approval map omitted a stakeholder or commitment.
- Relationship withdrawal: the client stops bringing the successor into early conversations or asks repeatedly for the former leader.
- Internal confusion: account, strategy and creative teams give the client different answers.
Correct the specific gap, update the shared brief and tell the client what changed. Do not respond to every concern by adding another contact; that can make ownership less clear.
8. Reduce future dependence on one rainmaker
Build distributed relationships before the next departure. Give several people a useful role in the client’s work: a strategist who understands the business problem, a creative lead who can make decisions, an account owner who manages delivery and a senior sponsor who can resolve major issues. Introduce each person for a reason, not as a parade of agency staff.
Shared staffing and career paths are practices described by agency leaders in The Drum, not controlled proof that they prevent attrition. Their value is practical: the client can see how the agency thinks and delivers beyond one individual. Keep relationship notes and commitments in a common system, and rotate meeting leadership only when the client benefits from it.
Cooperation matters more than the raw number of contacts. INSEAD’s Michelle Rogan wrote that firms should “carefully consider the structure of multiplex relationships with clients” and pay attention to “which units of the firm connect and how those units relate to one another.” A coordinated network is stronger than several disconnected or competing contacts.

Short overlap or no overlap
Choose a short, time-boxed overlap when it enables relationship transfer or protects a live, high-risk deliverable. Choose no overlap when confidentiality, the departure circumstances or a confused dual-reporting arrangement would do more harm. In either case, document the context and appoint the successor before the client needs a decision.

Immediate notice or staged notice
Immediate notice supports transparency when the successor and continuity plan are ready. Staged communication can be appropriate while a departure is confidential or an appointment is unresolved. The evidence favors direct, planned communication but does not specify one universal timing rule.
One lead or shared stewardship
Use one lead when speed and clarity dominate. Use shared stewardship when the work genuinely requires multiple disciplines, but identify one person who integrates recommendations and owns the final creative call. Never make the client arbitrate an internal disagreement.
10. A reusable handover checklist
- Confirm the departure date, confidentiality limits and client-notification owner.
- Appoint the successor and write down creative, account and escalation authority.
- Inventory active briefs, deliverables, deadlines, budgets, approvals and dependencies.
- Document strategy, audience insight, brand guardrails, selected and rejected routes, sensitivities and unresolved calls.
- Record stakeholder roles, communication preferences, feedback history, informal commitments and past issues.
- Move essential records from personal storage into the shared account workspace.
- Schedule a joint introduction or an internal context interview if no overlap is possible.
- Prepare the client message and confirm the next meeting or deliverable the successor will lead.
- Send a written recap after the first client interaction and update the decision log.
- Review the first deliverable, check for missed context or unclear authority, and repair gaps immediately.
- Close the overlap on the agreed date and make the successor visibly responsible.
- After stabilization, build additional coordinated client connections and develop a future-leader bench.
What the evidence can—and cannot—tell you
The cited material supports clear ownership, documented context, warm introductions, direct communication and coordinated relationships. It does not quantify the chance that a client will leave after a senior creative leader departs, establish an optimal overlap duration or prove that an internal successor outperforms an external hire. The ANA and 4As tenure figures describe broad relationship patterns, not causation. Use them to understand the importance of continuity, not to promise an account outcome.
Recommended Free Tools
For broader agency succession or ownership planning, industry transition services may be relevant, but their scope, geography and current terms must be checked individually. A general handover notebook or unrelated physical product does not substitute for shared records, clear authority and an introduced successor.
Final decision rule
If the client can identify the new decision-maker, see that person use the account’s accumulated context, understand the next step and reach a clear escalation path, the handover is functioning. If any of those four conditions is missing, fix that gap before adding more process or more people.
