Manage an AI agent by defining its role, assigning a human owner, limiting its authority, measuring its work, and reviewing it throughout its lifecycle. Employee-management practices can make agents easier to oversee, but an agent is software—not an employee—and responsibility for its actions remains with people and the organization.

Why AI agents need more than output reviews

A conventional software check might ask whether a system produced the requested answer. An agent can also select tools, access data, take actions, and pass work to other systems. A useful review therefore considers not just the result, but how the agent reached it, what it was permitted to do, and whether its actions complied with policy.

This matters as organizations move from experimentation toward deployment. The World Economic Forum and Capgemini reported in 2025 that 82% of executives planned to adopt agents within the next one to three years. That figure describes executives’ plans in the report’s context; it is not a measured adoption rate. Their report emphasizes functional classification, progressive safeguards, and continuous monitoring as ways to address risks associated with autonomy, safety, integration, and trust. What employee-style management means—and where the analogy stops

The useful parts of the employee analogy are operational: make the job explicit, name an accountable owner, set boundaries, review performance, support updates or learning, and define when the system should be retired. KPMG’s 2025 report recommends adapting lifecycle practices including onboarding, training, performance management, continuous learning, and retirement. It also proposes agent identities, reporting lines, accountable owners, and a system of record. This is a consultant’s implementation framework, not a proven universal standard. See KPMG’s report.

The analogy does not transfer accountability to the agent. People and organizations choose its purpose, permissions, deployment context, and oversight. A role description is not a substitute for access controls; a performance dashboard is not proof of safe behavior; and a human owner needs enough visibility and authority to intervene.

Define the agent’s role before deployment

Write a bounded job description

State the task the agent is meant to perform, the inputs it may use, the systems it may interact with, and the actions it may take. Specify what is outside scope, when it must stop, and when it must hand off to a person. Avoid broad mandates such as “handle customer requests” unless they are broken into supported tasks and clear escalation conditions.

Name the accountable owner

Assign a person or team to approve the role, monitor its operation, investigate exceptions, and decide when to change or disable it. Record the agent’s identity and reporting relationship in an accessible system of record. The owner should know which business process depends on the agent and which other systems or teams could be affected.

Match access to the task

Grant only the permissions needed for the defined role. Separate read access from permission to change records, send messages, approve transactions, or trigger consequential actions. Where an action has significant consequences, require a human approval step or a tightly bounded workflow rather than relying on a general instruction to “be careful.”

Use a role-specific performance scorecard

There is no established universal performance standard for AI agents. KPMG proposes tracking reliability, accuracy, compliance, and value contribution; those measures are a useful starting point, but what counts as acceptable depends on the agent’s task and context.

Measure What to examine How to make it role-specific
Reliability Whether the agent completes the assigned task consistently and handles expected exceptions. Define the tasks and operating conditions in scope; track failures, retries, and handoffs that matter for this role.
Accuracy Whether outputs or actions are correct against an appropriate reference or review process. Choose checks suited to the work, such as record validation for data entry or expert review for consequential recommendations.
Compliance Whether the agent stays within policy, permissions, and required workflow steps. Monitor attempted and completed actions, including whether the agent respected restrictions and approval gates.
Value contribution Whether the agent improves the intended process or outcome. Compare against the process goal, while accounting for human review, correction, and exception-handling effort.

Do not let an attractive average conceal serious edge cases. Review failures and near misses as well as successful tasks, and distinguish a quality problem from a permission, workflow, or integration problem. Google Research’s listing for a 2026 article on an Agentic Operating Model describes four linked layers: cognitive specialization, coordination architecture, real-time control, and organizational governance. Its central implication is that performance depends on how the model, tools, workflow, controls, and governance fit together—not just on a model score. See the Google Research publication listing.

Scale oversight to autonomy and consequence

Oversight should increase as an agent gains more independence or as the cost of a mistake rises. A system that drafts a low-impact internal summary may need sampling and correction paths. An agent that can alter important records, communicate externally, or initiate consequential actions calls for tighter permissions, more frequent review, and stronger approval controls. These are design choices to make explicitly, not a universal scoring rubric.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  • Autonomy and consequence: Identify what the agent can do without approval and what harm or cost an error could cause.
  • Task scope and access: Check whether permissions are limited to the specific work and whether sensitive actions have additional controls.
  • Observability and accountability: Preserve records that let an owner reconstruct what happened, investigate a flag, and identify who must follow up.
  • Lifecycle maturity: Confirm that onboarding, updates, reviews, learning, and retirement have owners and defined processes.

PwC’s July 2026 workforce-governance article recommends verified agent identity, defined roles, task-specific permissions, auditable records, and greater human oversight as autonomy and consequences increase. It also reports that 85% of US respondents expressed confidence in agents conducting at least one task in their daily work. That is a PwC-reported survey result, not a general measure of readiness or performance; the survey methodology is not established here. Read PwC’s article.

Monitor activity and turn findings into changes

Monitoring is useful when it creates a feedback loop: detect a concerning action or pattern, route it to a human, investigate the cause, and update the agent’s role, safeguards, or evaluation. Decide in advance what activity is logged, who can review it, how concerns are triaged, and how records are protected. Monitoring that observes conversations, tool calls, or outputs also raises privacy and data-security questions; access to those records should be controlled.

OpenAI described an internal monitoring system for coding agents in March 2026. The system reviews agent interactions, flags behavior that may conflict with user intent or internal policy, and routes concerns for human triage. OpenAI said that, in the system’s then-current form, review occurred within 30 minutes and it had flagged every interaction employees independently reported through internal channels. These are organization-reported results from an internal example, not an independent evaluation or a guarantee that monitoring will catch every problem. Read OpenAI’s account of its monitoring approach.

Manage the full lifecycle, including retirement

Treat deployment as the start of management, not its end. KPMG’s lifecycle framing offers a practical sequence: onboarding and configuration, training or updates, performance management, continuous learning, and retirement. For each stage, identify who approves changes, what evidence triggers a review, and how the owner confirms that the agent still fits its role.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
  1. Onboard: Record the agent’s identity, purpose, owner, permissions, dependencies, and escalation route before it enters production.
  2. Review performance: Check role-specific measures and sampled activity, and investigate incidents and near misses rather than relying only on aggregate scores.
  3. Update with control: Reassess permissions, tests, and monitoring when the model, tools, workflow, or business context changes.
  4. Learn from use: Feed recurring failures into improved instructions, safeguards, evaluation cases, or process design; document the change and verify its effect.
  5. Retire when needed: Disable access and integrations when the role is no longer justified, and retain records according to organizational requirements.

The OECD’s September 2026 working paper examines agentic AI development, deployment, benefits, challenges, and governance through practitioner interviews across regions and sectors. Its landing-page abstract establishes that scope but does not provide detailed interview findings, so it does not support a specific claim about how common a practice or outcome is.
