Manage access as an identity lifecycle, not as a collection of chat invitations. Establish one authoritative identity source, authenticate users centrally, assign applications and workspaces through approved groups or roles, separate external communication from resource access, approve integrations, and remove or review access when circumstances change.
Single sign-on (SSO) proves who a person is. It does not, by itself, decide which teams, channels, files, meetings, or integrations that person may use. Those authorization decisions come from application assignments, group membership, app roles, workspace permissions, guest controls, and policies such as multifactor authentication (MFA) and Conditional Access. The exact controls and subscription requirements differ by service; Microsoft Teams and Slack illustrate the important differences.
What access management covers
Company collaboration environments usually combine chat, meetings, file sharing, calendars, automation, and third-party applications. A useful access program answers two separate questions:
- Authentication: How does the service verify the user’s identity? Examples include a federated sign-in through an identity provider, SSO, MFA, and device or risk checks.
- Authorization: What may that verified identity reach or do? Examples include application assignment, team or workspace membership, channel access, app roles, guest status, and OAuth permissions.
Integrating a SaaS service with Microsoft Entra ID or another identity provider can centralize authentication and authorization, SSO, provisioning and synchronization, role-based access control, and the scope of Conditional Access policies. It does not eliminate the service’s own permission model. A user can successfully sign in and still be denied because the application, workspace, team, or channel has not been assigned.

Use the following governance questions for every service:
- Which identities should have access to which resources?
- Who approved that access, and for what business need?
- What is the least access needed for the person’s role?
- What happens when the person changes role, becomes inactive, or leaves?
- How are guests, service accounts, bots, and connected applications reviewed?
The access-management lifecycle
| Stage | Control objective | Typical owner |
|---|---|---|
| Inventory | Know which collaboration apps exist, what data they handle, and who owns them. | IT, security, and business owner |
| Identity integration | Use the authoritative identity source for SSO, lifecycle signals, and policy enforcement. | Identity administrator |
| Assignment | Grant access through approved groups or roles rather than unmanaged invitations. | Application owner and IT |
| Authentication policy | Require MFA and context-aware conditions appropriate to the data and risk. | Security and identity team |
| Collaboration boundary | Choose communication-only, guest, shared-channel, or full workspace access. | Workspace owner |
| Integration approval | Review OAuth scopes, app owners, and who may install or use an integration. | Security and platform administrator |
| Removal and review | Remove stale, excessive, and departed-user access; document the decision. | Identity team and delegated reviewer |
| Monitoring | Retain changes, sign-ins, audit events, exceptions, and review outcomes. | Security operations and compliance |
1. Inventory every app and assign ownership
Start with a register covering chat, meeting, file-sharing, project, and collaboration services. Include services adopted by a department without a central procurement process. For each entry record:
- Business owner and technical administrator.
- Identity provider, SSO method, and whether provisioning is available.
- Data types handled, retention requirements, and regulatory sensitivity.
- Application roles, groups, teams, channels, shared workspaces, and administrator roles.
- Guest and external-collaboration modes, domain controls, and expiry options.
- Audit-log, access-review, API, and export capabilities.
- Subscription or licensing prerequisites for each control.
Make the business owner part of the approval. Microsoft’s application-access guidance describes business decision-makers as an important part of deciding whether people should receive access before IT performs the assignment. A technical administrator can configure a permission correctly while still granting access to the wrong population.

Translate job responsibilities into a small set of access profiles. For example, a finance team may need a private finance workspace, a support team may need a customer channel, and an outside consultant may need one project channel for a fixed period. For each profile document the application, workspace or resource, allowed actions, approver, and review interval. Keep administrator and owner roles separate from ordinary member roles.
2. Connect each service to the authoritative identity system
Where a service supports it, integrate it with the organization’s identity provider. The desired result is a consistent sign-in and lifecycle path:
- Create or verify the enterprise application entry in the identity platform.
- Configure the service’s federation protocol, commonly SAML for SSO, and map the required identifiers and claims.
- Set the application to require assignment if the identity platform supports that control. This prevents every authenticated directory user from receiving access merely because SSO is enabled.
- Configure provisioning and synchronization, commonly through SCIM, if the service and subscription support it.
- Map approved groups or app roles to the service’s member, guest, or administrator roles.
- Test sign-in, assignment, role mapping, provisioning, deprovisioning, and recovery with a noncritical account.
Slack documents SAML-based SSO through an identity provider and provides setup examples for Google Workspace, Microsoft Entra, Okta, JumpCloud, OneLogin, and Ping Identity. Its documentation also describes SCIM for member management. Availability depends on the Slack subscription and workspace or organization configuration.
Keep a recovery path before enforcing SSO
Do not make SSO mandatory until an administrator has tested the configuration and the documented recovery method. Preserve a break-glass administrator account, protect it with strong MFA, and store its recovery details under your emergency-access procedure. Slack states that workspace or organization owners can bypass SSO and sign in with email and password if the identity provider is unavailable. Treat that as a controlled recovery path, not as a reason to leave ordinary users on unmanaged local credentials.

SSO is not the same as assignment
SSO can authenticate a person without granting the person a team, channel, or application role. Conversely, a direct invitation or local account may create an access path outside the identity provider. Check whether the service permits local accounts, direct invitations, or administrator-created users, and decide whether those paths are disabled, restricted, or monitored. The exact setting names vary, so verify them in the current service documentation and test with a standard user.
3. Make access assignment intentional
Grant access through approved directory groups or application roles whenever possible. Group-based assignment makes role changes and periodic reviews more reliable than individual invitations. Record the business need, approving person, date granted, expected duration, and target resource.
Use least privilege at each layer
- Assign the application only to users or groups who need it.
- Within the application, give the lowest role that supports the work.
- Within a workspace, prefer a private team or channel over broad membership when the information is sensitive.
- Limit owner, administrator, billing, and policy-management roles to a small, named group.
- Separate test and production workspaces and integrations.
Review direct assignments and unmanaged invitations for exceptions. If an exception is necessary, give it an owner and an expiry or review date. Do not assume that a user who can sign in should automatically see every workspace or resource.
4. Enforce MFA and context-aware conditions
Apply MFA and, where supported, Conditional Access according to the sensitivity of the application. Microsoft describes Conditional Access conditions that can consider application, device type, sign-in risk, location, trusted networks, and authentication strength. A practical policy set may require:
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
- MFA for all users of sensitive collaboration apps.
- Phishing-resistant or stronger authentication for administrators and high-impact applications where supported.
- A compliant or managed device for access to regulated files or administrative functions.
- Additional verification for risky sign-ins or unfamiliar locations.
- Blocking legacy or noninteractive authentication paths that bypass modern policy.
Scope policies to the application and its dependent services, not just to the sign-in portal. Test exclusions, service accounts, emergency accounts, and mobile clients before broad enforcement.
Apply a separate rule to guests
Microsoft’s Zero Trust guidance for Entra B2B guests recommends always requiring MFA, even when the guest’s home organization already uses MFA. That recommendation applies to the cited Microsoft design guidance; another identity provider may implement guest assurance differently. In every case, treat a guest as an identity that requires its own authentication, authorization, monitoring, and review.
5. Choose the correct external-collaboration boundary
First decide what the outside person actually needs. Communication, participation in a team, access to files, and access to an entire workspace are different permissions. Granting a broader boundary than necessary creates avoidable exposure.

Microsoft Teams: external access versus guest access
| Teams option | What it enables | What it does not provide | Governance considerations |
|---|---|---|---|
| External access | Chat and meetings with permitted people outside the organization. | It does not give the outside person access to your teams, sites, or other Microsoft 365 resources. | Configure organization settings, user policies, and trusted-domain allow or block lists. |
| Guest access | An Entra B2B guest can be added to a team and receive that team’s conversations and resources. | It is not limited to chat; team membership can expose connected resources according to the team’s configuration. | Depends on Entra ID, Microsoft 365 Groups, and SharePoint settings. Guests are auditable and should be reviewed. |
| Shared channels | Collaboration in a specific channel with selected people from another organization. | It does not automatically grant membership in the broader team. | Requires the applicable B2B Direct Connect and cross-organization configuration. |
Microsoft states that people using external access do not have access to your teams, sites, or other Microsoft 365 resources. Guest access is the appropriate boundary when an outside person must work inside a team and use its resources. Teams guest access is an organization-wide capability, and sensitivity labels can be used to control guest access for individual teams. Both the organization setting and relevant user policy must allow external communication for it to work.

Teams controls and an important edge case
Use trusted-domain allow or block lists to limit external communication. Verify the behavior with a test tenant because blocking a domain does not prevent anonymous meeting attendance when anonymous access is allowed. Anonymous attendance and authenticated external access are separate decisions; disabling one does not necessarily disable the other.
Track guest additions through Entra ID or the Microsoft 365 security center. Require a business owner, purpose, sponsor, and review date for each guest. Remove the guest invitation and team membership when the engagement ends rather than relying solely on the guest’s home account being disabled.
Slack: guests and Slack Connect
Slack’s security guidance recommends guest accounts for contractors, interns, or clients who need selected channels. Use Slack Connect for external people who need collaboration with your organization but should not receive access to all workspace information. Limit a guest to the channels required for the work, and set an explicit end date or review owner. Feature availability, audit depth, and administration depend on the Slack subscription.
6. Approve applications, bots, and connected accounts
An integration can create a new data path even when user access is otherwise well controlled. Establish an approval workflow for marketplace apps, bots, OAuth connections, incoming or outgoing webhooks, and automations.
Recommended Free Tools
- Identify the integration owner and business purpose.
- List the requested scopes: messages, files, channels, user profiles, posting, administrative changes, or other actions.
- Decide whether the app may be installed by users, workspace owners, or only a central administrator.
- Check the data destination, retention, subcontractors, and offboarding behavior.
- Approve only the workspaces, channels, users, or roles required.
- Test with an intended low-privilege account and confirm both read and write behavior.
- Record the approval, scopes, owner, date, and next review.
The current @ChatGPT setup guidance for Slack and Teams illustrates the principle: an administrator may need to approve the app, should review its requested permissions, and should validate it with an intended user before wider availability. It also states that the connected account’s permissions determine which information the assistant can read and which actions it can take. This is a useful model for integration review; other applications can expose different scopes and controls.
Include application permissions, tokens, certificates, MFA, Conditional Access, monitoring, and reporting in the same security review as human access. Revoke unused OAuth grants and rotate integration credentials when an owner leaves or the integration changes.

7. Deprovision promptly and review continuously
Offboarding should begin from the authoritative identity event and finish with a platform-specific verification. A practical sequence is:
- Disable the identity or remove its application assignment in the identity provider.
- Revoke active sessions, refresh tokens, and remembered devices where the service supports it.
- Allow provisioning to deactivate the account, or perform the service’s manual deactivation step.
- Remove team, workspace, channel, meeting, and guest memberships.
- Revoke OAuth grants, personal access tokens, bots, and API credentials owned by the person.
- Transfer ownership of critical teams, channels, workflows, files, and integrations.
- Check for local accounts, direct invitations, shared credentials, and service-specific exceptions.
- Record completion and any unresolved ownership or retention issue.
Slack explicitly advises deactivating a member’s account when the member leaves. Its documentation says SCIM can streamline deactivation for eligible Business+ and Enterprise Grid subscriptions. Confirm which steps your identity provider automates; deprovisioning a directory account may not remove a person from every channel, guest invitation, or connected application.
Schedule access reviews
Use recurring or ad hoc reviews for sensitive applications, privileged groups, external collaborators, and dormant workspaces. Microsoft Entra access reviews can assign delegated reviewers and automate outcomes such as removal. For application reviews, the application must be integrated and configured to require user assignment; otherwise the review may not represent the actual access path.
Give each review a clear decision set: keep, change role, remove, or extend for a stated period. Require the reviewer to consider current job function, recent activity, data sensitivity, guest sponsor, and ownership. An uncompleted review should not silently preserve high-risk access.
Independent reader supportYour contribution helps us test, update, and keep practical guides available for everyone.8. Monitor, document, and test
Maintain an auditable record of ownership, approvals, group and role changes, guest invitations, policy exceptions, integration scopes, review decisions, and offboarding completion. Alert on events such as:
- New administrator or owner assignments.
- Guest additions to sensitive teams or channels.
- New OAuth grants or integrations with write or administrative scopes.
- Repeated failed sign-ins, risky sign-ins, or MFA changes.
- Bulk membership changes, mass downloads, or unusual external sharing.
- Accounts that remain active after an HR departure event.
Slack states that Enterprise subscriptions can monitor audit events and use the Audit Log API, and recommends SIEM or SOAR tooling to improve alerting. Treat those as Slack-specific capabilities and plan limits, not universal features. For every other service, verify the available audit events, retention period, export method, and licensing before promising a control.

At least periodically, test a complete joiner-mover-leaver scenario: create a test identity, assign it through a group, verify SSO and MFA, add the user to the intended workspace, connect an approved integration, change the user’s role, and then disable the identity. Confirm that access disappears from the identity provider, application, teams, channels, guest records, tokens, and integrations. Test the emergency administrator path separately and document who can invoke it.

Teams and Slack: what can and cannot be generalized
| Control area | Teams example | Slack example | Do not assume |
|---|---|---|---|
| Identity | Entra ID can provide SSO, B2B guest identity, Conditional Access, and access reviews. | SAML SSO and SCIM are documented options, subject to subscription. | Every plan includes federation, provisioning, or the same role model. |
| External collaboration | External access is communication-focused; guest access adds team resources; shared channels are a separate boundary. | Guests can be limited to selected channels; Slack Connect serves cross-organization collaboration. | A chat-only setting grants file, team, or workspace access. |
| Lifecycle | Directory and group settings interact with Teams, Microsoft 365 Groups, and SharePoint. | SCIM can streamline member deactivation on eligible plans; administrators still need to check channels and integrations. | Disabling a directory account removes every platform-specific object. |
| Review and monitoring | Entra access reviews support delegated reviewers and automated removal outcomes. | Enterprise plans provide documented audit-event and Audit Log API capabilities. | Audit retention, review automation, and exports are included at every subscription level. |
Use these products as documented examples, not as a universal template. Before implementation, verify the current administrator labels, defaults, plan entitlements, licensing, and dependencies in the selected service.
Common failure modes and fixes
“Everyone can sign in, so SSO must be working.”
Authentication may be working while assignment is too broad. Require application assignment, inspect group mappings, and test a user who is not in an approved group.
“The external person only needs chat, but we added them as a guest.”
Guest status can expose team conversations and connected resources. Use communication-only external access when that is sufficient, or place the guest in a tightly scoped team or channel with a review date.
“The identity was disabled, but the person still appears in a workspace.”
Check provisioning status, direct invitations, local accounts, guest objects, active sessions, tokens, and ownership. Complete the platform-specific removal steps and record the result.
“A trusted-domain block prevents every anonymous meeting.”
It does not necessarily do so when anonymous attendance is enabled. Review anonymous meeting policy separately and test the intended meeting scenarios.
“The integration was approved because it is popular.”
Popularity does not define its scopes. Review the exact read, write, file, user, and administrative permissions, limit availability, test with a low-privilege account, and set a renewal date.
A practical administrator checklist
- Every collaboration service has a named business owner and technical owner.
- The authoritative identity source and recovery account are documented.
- SSO, MFA, and relevant Conditional Access policies are tested before enforcement.
- Application assignment is group- or role-based, with direct exceptions recorded.
- Administrator and owner roles are limited and reviewed.
- External access, guest access, shared channels, and anonymous participation are treated as separate decisions.
- Every guest has a sponsor, purpose, scope, and review or expiry date.
- OAuth apps, bots, and connected accounts have approved scopes and owners.
- Joiner, mover, and leaver events trigger automated and manual checks.
- Access reviews have named reviewers, deadlines, and removal outcomes.
- Audit events and exceptions flow to the team responsible for investigation.
- Subscription and licensing assumptions are rechecked whenever a service or plan changes.
Operate access as a continuing control
The reliable pattern is simple to state but requires discipline: authenticate centrally, authorize narrowly, separate communication from resource access, treat guests and integrations as identities with privileges, and remove or revalidate access on a schedule. Teams’ distinction between external access and guest access shows why a single “external user” switch is insufficient. Slack’s SSO, SCIM, guest, and audit capabilities show why lifecycle automation and plan-aware administration matter. Build the same decision points into every collaboration service, then verify each vendor’s actual settings and licensing before enforcement.
