Secure an industrial AI deployment as an operational-technology (OT) asset, not as an ordinary office application. Inventory every component and dependency, map its data flows, place it in a zone with only the required conduits, keep enterprise IT separated from control environments, and alert on communications or changes that differ from the approved baseline.
This approach protects more than model confidentiality. A misrouted connection, unsafe update, or unavailable inference service can affect production quality, equipment availability, or worker safety. The controls below apply established OT guidance to AI-connected assets; the sources cited do not define a separate, AI-specific factory-network standard.
What security means when AI touches a factory
Industrial control systems monitor and control physical devices, processes, and events. An AI workload may only predict maintenance needs or detect defects, but its surrounding gateways, data collectors, management consoles, update channels, and interfaces can still create OT risk. Treat each of those components as an asset whose failure or compromise could affect a physical operation.
NIST describes the governing problem this way: This document provides guidance on how to secure operational technology (OT) while addressing their unique performance, reliability, and safety requirements.
That sentence from NIST SP 800-82 Rev. 3 is the key distinction from a conventional IT deployment. Confidentiality matters, but a security measure that interrupts a production line or delays a safety function can be unacceptable.

NIST SP 800-82 Rev. 3 was published on September 28, 2023 and supersedes Revision 2. NIST posted an initial public draft of Revision 4 on September 21, 2026, with comments due November 30, 2026; that draft is not a final standard. Use Revision 3 as the current final guide while watching NIST’s publication history for changes.
What is—and is not—AI-specific
The authoritative material available for this problem is OT and industrial-control guidance rather than a dedicated AI-in-factory-network control profile. Applying zones, conduits, inventories, traffic baselines, and change control to AI components is a risk-based engineering interpretation of that guidance. Do not claim that an AI model automatically requires a wholly separate security framework.
Map the AI deployment before connecting it
Do not approve a firewall rule or install an agent until you can describe the complete deployment. An implementation might include only some of the following elements: sensors or historians supplying data, an edge computer running inference, a protocol gateway, a model-management service, an operator interface, an update repository, and an external service. Identify what actually exists at your plant rather than assuming a reference architecture fits.

Build an asset and dependency register
- List each component. Record the device, virtual machine, container, service, controller interface, switch port, wireless link, or cloud connection involved in collecting data, running a model, displaying results, or administering the system.
- Assign ownership. Name the engineering, operations, IT, vendor, or security owner who can approve changes and respond to an incident. Include a 24-hour contact for assets that can affect production.
- Record location and consequence. Note the cell, line, control room, data center, or external facility; state what happens if the asset is unavailable, provides incorrect output, or becomes a path into another zone.
- Document interfaces and dependencies. Capture source and destination addresses, protocols, ports, authentication method, time synchronization, directory or certificate dependencies, update paths, and any service outside the plant.
- Mark allowed destinations. For every interface, write the business or process purpose and the narrowest destination set that satisfies it. An undocumented “any-to-any” rule is a gap to resolve, not a default.
CISA’s ICS/OT Cybersecurity Monitoring Technology Considerations calls for an updated inventory of critical ICS assets and monitoring of their communications. Include AI components in that inventory whenever their compromise or outage could affect an OT process.
| Register field | Example entry | Why it matters |
|---|---|---|
| Asset and owner | Edge inference host; controls engineering | Establishes accountability for maintenance and incident decisions. |
| Purpose and consequence | Reads vibration data; supplies maintenance alert; no automatic control | Separates advisory use from a path that can change a process. |
| Location and zone | Packaging cell; OT analytics zone | Supports placement behind the correct boundary. |
| Inputs | Historian read API and a defined sensor gateway | Shows which data sources must be reachable. |
| Outputs | Dashboard service and ticketing queue | Prevents an output connection from becoming an unplanned bridge. |
| Administration and updates | Named jump host, signed package repository, maintenance window | Exposes high-risk management and supply-chain paths. |
Draw the data-flow diagram
Put every trust boundary on one diagram. Show where data is acquired, transformed, stored, inferred, displayed, and exported. Mark whether a flow is read-only, whether it can carry commands, and whether it crosses from enterprise IT, an intermediary network, OT, or an external service. Include management traffic, logging, identity, backups, and update channels; attackers often use those paths when the model interface is well protected.

Have controls engineers verify that the diagram matches the physical process and existing dependencies. A flow that looks unnecessary to an IT reviewer may support a safety system, quality hold, or recovery procedure. Conversely, a vendor’s convenient remote-access path may have no production justification.
Design zones and conduits around function and consequence
Segmentation is an architecture, not a label applied after installation. The CISA, FBI, and DOE advisory AA22-083A recommends robust separation between IT and industrial control systems, layered network topologies, DMZs for intermediary services, one-way communications where feasible, and additional segmentation based on functional dependencies. CISA’s defense-in-depth guidance describes zones and conduits: zones group assets with similar trust or consequence, while conduits are the explicitly controlled pathways between them.
Separate enterprise IT from control environments
Keep office endpoints, general-purpose identity services, internet-facing applications, and development networks outside the control zone. Where an AI service needs data from both sides, place an intermediary service in a DMZ or equivalent exchange network. The intermediary should terminate and validate connections rather than simply route an unrestricted session between networks.
Use the plant’s process boundaries to refine OT segmentation. A safety system, a batch-control cell, a packaging line, and a site historian may have different dependencies and consequences. Do not force every facility into the same number of zones; document why assets are grouped and what conduit is permitted between them.
Compare the main separation choices
| Decision | Option 1 | Option 2 | How to decide |
|---|---|---|---|
| Physical versus logical separation | Dedicated cabling, switches, or security appliances | VLANs, firewalls, access-control lists, or virtual segmentation | Assess existing topology, failure domains, maintenance capability, and the consequence of a misconfiguration. CISA discusses both physical and logical approaches; neither is universally correct. |
| Two-way versus one-way exchange | Bidirectional protocol for queries, acknowledgements, or control | One-way gateway or data diode for outbound replication | Use one-way communication where the process genuinely needs no return path. CISA recommends it where feasible, but a design that requires acknowledgements or control cannot be made one-way without changing the requirement. |
| Flat versus zoned network | Broad reachability across a common subnet or routing domain | Zones joined by documented, filtered conduits | Flat designs are simpler to draw but enlarge blast radius. Zoned designs require accurate dependency records and ongoing rule administration. |
| Centralized versus local AI processing | Inference in a data center or external service | Inference at the cell or plant edge | This is general engineering analysis, not a comparison stated by the cited standards. Centralization can simplify model operations but adds data and availability dependencies; local processing can reduce latency and external reachability but increases the number of OT assets to patch, monitor, and recover. |
Use a VLAN-capable managed industrial Ethernet switch when it fits the plant’s design; VLANs are an additional segmentation mechanism identified by CISA, not a replacement for filtering and risk analysis. A VLAN alone does not stop an authorized route, a compromised switch, or an overly permissive firewall rule.

Limit what the AI system can reach
Grant only the network reachability required for the documented task. An inference host that reads historian records should not also be able to initiate sessions to programmable logic controllers, safety controllers, engineering workstations, and every server in the plant. Keep compute from becoming an accidental bridge into controller networks.
Apply least reachability to each flow
- Allow only the source, destination, protocol, port, and direction recorded in the data-flow register.
- Use separate administrative paths from data paths. Management should pass through a controlled jump host or equivalent service with strong authentication and logging.
- Prefer read-only interfaces for advisory analytics. Place a broker, gateway, or application boundary between an AI output and any system that can issue a command.
- Disable unused services and remove temporary test rules after commissioning. CISA monitoring guidance specifically calls for alerts on unnecessary ports, protocols, and services.
- Do not expose controllers or engineering workstations directly to the internet or to an external model endpoint. Exchange only the required data through an intermediary zone.
Review any path that can influence a process
If an AI recommendation can be written to a control system, recipe, set point, alarm limit, maintenance interlock, or safety-related workflow, require joint review by controls engineering, operations, safety, and security. Define who confirms the recommendation, what limits apply, how an operator can reject it, and how the process behaves when the AI service is unavailable or wrong. This is an application of NIST’s performance, reliability, and safety requirements; it is not a claim that the cited documents prescribe one particular AI approval workflow.
For an initially safer pattern, keep model output advisory and deliver it to an operator dashboard or maintenance system in a zone that cannot write to controllers. Expand privileges only after the plant has demonstrated the need, tested failure modes, and approved the new conduit.
Monitor expected behavior, not just malware signatures
OT monitoring must understand normal industrial communications. CISA’s monitoring considerations recommend traffic baselines covering ports, protocols, services, endpoints, volumes, and timing, together with alerts for suspicious internal or external connections, configuration changes, new or unauthorized applications, and unnecessary services.
Create a usable baseline
- Observe a representative operating period. Capture normal production states, planned maintenance, shift changes, recipe changes, and expected model updates. A short commissioning snapshot can miss legitimate periodic traffic.
- Record communication attributes. For each AI component, document who connects, in which direction, over what protocol and port, how often, and in what approximate volume. Record the normal time windows for batch transfers and administration.
- Associate traffic with process state. A connection that is normal during a maintenance window may be suspicious during production. Keep enough context to distinguish the two.
- Set reviewable thresholds. Alert on a new endpoint, a new protocol, an unexpected direction, a large volume change, a connection outside its approved window, or a configuration change. Route alerts to people who understand both the network and the process.
- Re-baseline deliberately. A model upgrade, sensor replacement, or line expansion may create legitimate new traffic. Approve the change, update the inventory and diagram, and then establish the new expected behavior.
| Signal | Example deviation | Initial response |
|---|---|---|
| Endpoint | Inference host contacts an engineering workstation it never used before | Verify the business purpose and block or contain the path if it is not approved. |
| Protocol or port | New remote-administration protocol appears on a data-only conduit | Check the change record, identify the process owner, and remove unauthorized access. |
| Direction | A controller initiates a session toward an external service | Contain the route and investigate whether a rule or device was altered. |
| Volume or timing | Continuous export replaces the scheduled batch transfer | Determine whether data exfiltration, a stuck process, or a legitimate redesign caused it. |
| Configuration | Model host, gateway, switch, or firewall settings change outside a window | Correlate with an approved work order and preserve logs for investigation. |
| Application | Unapproved executable or container appears on an edge node | Quarantine according to the plant response plan without interrupting a safety function. |
Monitoring must be passive or carefully engineered where active scanning could disrupt fragile devices. Validate collection methods with controls personnel and test them in a nonproduction segment before broad deployment.

Control updates, models, and administration
AI introduces recurring changes: model files, feature pipelines, libraries, container images, firmware, certificates, and data schemas. Put each change through the plant’s existing OT management process rather than treating it as a harmless application update.
Use a change record that includes the network path
- Identify the exact asset, version, source, integrity check, owner, and rollback package.
- State which zones, conduits, ports, identities, and data sources the change adds or modifies.
- Describe expected effects on latency, controller load, storage, bandwidth, and operator displays.
- Test in a representative environment and define acceptance criteria, abort conditions, and a recovery window.
- Schedule disruptive work with operations and safety teams; record the resulting baseline and inventory update.
Keep model-training or experimentation environments separate from production inference. A developer’s ability to install packages or alter a pipeline should not imply the ability to change a controller-facing gateway. Use signed or otherwise integrity-checked artifacts where the plant’s platform supports them, and restrict outbound access used to retrieve updates.
Make availability and safety part of the security decision
NIST’s OT guidance means a control that is excellent for an office network may be unsafe in a plant. Inline inspection, aggressive active scanning, automatic isolation, or an emergency firewall change can add latency, overload a device, or remove a communication needed for a controlled shutdown. Evaluate each measure against process safety, reliability, maintenance access, and uptime before deployment.
Define the failure behavior
For every AI-dependent function, document what happens when the model is unavailable, stale, wrong, disconnected, or deliberately isolated. A quality-inspection system might fall back to manual inspection; a predictive-maintenance dashboard might show the last known result and require an operator check. A function that can alter a process needs a separately engineered, independently safe fallback and clear authority to disable the AI path.

Test containment without surprising operators
Exercise firewall blocks, gateway failures, certificate expiry, loss of time synchronization, and restoration from backup during planned drills. Confirm that alarms identify the security event without obscuring process alarms. Record who can authorize isolation, which conduits remain available for safety and control, and how the plant returns to normal operation.

A practical implementation sequence
The following sequence turns the guidance into a plant project. Adjust the order when a safety or production constraint requires it.
- Set scope and consequence. Choose the AI use case, identify the process it could affect, and assign engineering, operations, IT, safety, and security owners.
- Inventory and diagram. Complete the asset register, dependencies, zones, conduits, management paths, external services, and fallback behavior.
- Approve the target architecture. Separate enterprise IT and OT, add an intermediary zone where needed, and decide whether any exchange can be one-way.
- Implement minimum reachability. Replace broad rules with explicit source, destination, protocol, port, and direction requirements. Remove unused services.
- Instrument and baseline. Deploy OT-appropriate monitoring, collect normal traffic across representative operating states, and create alert ownership and escalation.
- Test failure and recovery. Validate model outage, gateway loss, blocked conduits, bad updates, and restoration without compromising safety or production control.
- Operate the controls. Review alerts, reconcile inventory, approve changes, re-baseline after authorized modifications, and rehearse incident and rollback procedures.
Common design mistakes and their fixes
| Mistake | Why it is dangerous | Correction |
|---|---|---|
| Putting the AI server on the same flat network as controllers | A compromised analytics host gains unnecessary reach and enlarges the blast radius. | Place it in an appropriate zone and permit only documented conduits through filtering or an intermediary. |
| Allowing an external model service to call into OT | The return path creates an external control or administration route. | Export only the required data through a controlled exchange; use one-way transfer where the process permits it. |
| Relying on a VLAN as the complete security design | Logical grouping does not by itself enforce least privilege or protect a compromised switch. | Combine segmentation with authenticated administration, filtering, monitoring, and documented dependencies. |
| Installing broad endpoint or vulnerability scans without testing | Fragile devices may fail, communications may be delayed, or a safety function may be disturbed. | Validate tools passively or in a test segment and obtain OT approval before production use. |
| Ignoring model and update paths | Attackers can use a trusted management channel even when runtime traffic is restricted. | Inventory repositories and administration, restrict them to maintenance windows, verify artifacts, and log changes. |
| Failing to update the inventory after commissioning | Rules and alerts drift away from the real plant, leaving unknown assets and unexplained traffic. | Make inventory, diagrams, and baselines acceptance criteria for every change. |
| Giving AI output direct authority over a process by default | An incorrect or manipulated result can become a physical event. | Start with advisory output; require multidisciplinary safety and engineering review for any write-capable path. |
Reference pattern for a typical deployment
Consider a defect-detection model that reads camera data near a packaging line and sends an alert to maintenance. Cameras and the edge inference host sit in an OT analytics zone. A filtered conduit permits camera streams into the host and allows outbound, read-only alert data to a maintenance application in an intermediary network. The maintenance application can exchange approved records with enterprise systems, but no route exists from those systems to the line controllers. Administration uses a separate, logged jump path during a maintenance window. Monitoring baselines the expected camera, alert, logging, and update traffic; any new controller connection or external endpoint generates an investigation.
