Integrate the robot as an execution service for work your returns and warehouse systems already create. Keep the returns application or ERP authoritative for authorization, policy and customer outcome; keep the WMS authoritative for inventory, locations and movement confirmation; and let the robot fleet manager dispatch and execute bounded transport tasks. The integration succeeds when every physical move has a durable business event, a unique task key, an owner, and a recovery path—rather than allowing a robot to become a second, un reconciled inventory database.
Start with the returns process, not the robot
Before selecting an interface, document how a return moves through your operation today. A robot can carry a tote, present a unit to an inspector, or move a handling unit between locations, but it should not invent a return, decide a policy outcome, or silently change inventory. Those decisions belong to the systems and people already accountable for them.
| Returns stage | Durable record to identify | Typical owner | Possible robot role |
|---|---|---|---|
| Expected return | Return authorization, expected-receipt line, or equivalent key | ERP or returns application | None until the warehouse releases work |
| Receipt and identification | Receipt event, handling-unit ID, SKU, serial and quantity | WMS and receiving operator | Transport a received tote or pallet to the next work point |
| Inspection or grading | Inspection result, condition code and evidence | Inspector and returns application/WMS | Present the handling unit or move it between inspection and staging |
| Disposition | Authorized outcome such as restock, quarantine, refurbishment, vendor return or scrap | Returns policy owner, with system enforcement | Execute only the movement released for that outcome |
| Inventory movement | Warehouse task, source and destination, quantity and confirmation | WMS | Pick up, transport and drop off the specified handling unit |
| Financial or customer closure | Credit, replacement, refund or other customer-facing status | ERP or returns application | None; it may provide completion evidence through the WMS |
Write down which event makes an item available for sale, quarantined, sent to refurbishment, returned to a vendor or scrapped. The same words often mean different things in different installations. “Received,” for example, may mean a carrier scan, a physically counted unit, or a WMS posting. Choose one durable event for each transition and make every downstream system consume that event rather than infer it from a robot status.
Do these 3 things before closing this tab:
1Fix the driver behind crashes, sound loss and screen glitches2Repair Windows errors before they cause bigger problems3Scan for outdated or missing drivers - takes under a minuteSAP Advanced Returns Management is a useful illustration, not a universal design: returns deliveries can be processed through Extended Warehouse Management (EWM), inspection results and logistical follow-up such as putaway or scrapping can be recorded, warehouse tasks can execute the movement, and confirmation can update the connected returns process. Map the equivalent objects in your installed ERP, returns application and WMS.

Assign ownership across the systems
Create a one-page responsibility map before building an API. It should name the system of record for each decision, the event it publishes, and the system that may change it. A site may not have every layer listed below; the point is to make the boundaries explicit.
| Component | Owns or normally performs | Questions to settle |
|---|---|---|
| ERP or returns application | Return authorization, customer and financial outcome, policy rules and permitted dispositions | Which return states are authoritative? Can a warehouse operator override policy, and who approves it? |
| WMS | Stock, bins, receiving and inspection records, warehouse-task creation, inventory movement and confirmation, where supported | Which transaction makes quantity available or quarantined? How are serials and handling units represented? |
| WES, WCS or integration layer | Optional orchestration, priority translation, equipment coordination, common mappings and exception routing | Does this layer make decisions or only translate them? Who owns a priority conflict? |
| Robot fleet manager or adapter | Robot dispatch, route planning, resource state, charging and robot-specific execution communication | How are capabilities, blocked areas, battery state and unavailable robots reported? |
| Operators | Physical inspection, grading, damage adjudication, unsafe-load decisions and policy exceptions | Where is a human decision recorded, and what task release does it trigger? |
SAP guidance for automated warehouses demonstrates why this decision matters: the WMS can retain core inventory, bin, movement, inventory-count and bin-determination responsibilities while an external control system handles warehouse technology. That split is product- and configuration-specific. Confirm the division for your WMS, warehouse structure and automation complexity instead of copying it.
Design a returns state model that the robot can execute
Use a finite set of states and transitions. A practical template is:
- Expected return: the return authorization or expected-return line exists.
- Received and identified: the physical unit, handling unit, SKU, serial and quantity have been recorded.
- Awaiting inspection: the unit is physically present but not available for ordinary stock.
- Inspection recorded: condition, grade and discrepancies are saved.
- Disposition authorized: policy has selected a permitted branch.
- Task released: the WMS has created a warehouse task with source, destination and quantity.
- Robot dispatched: the fleet manager accepted the task.
- Movement confirmed: the destination was verified and the WMS confirmed the warehouse task.
- Returns and inventory reconciled: the returns record and stock status agree.
Keep the robot out of states that require judgment. For example, an inspection camera may supply evidence if the product and safety case support it, but the authorized inspection result and disposition still need an accountable owner. Branches can lead to restock, quarantine, refurbishment, vendor return or scrap only when those paths exist in your policy, locations and transaction types.
For each transition, specify five things: the durable event, a unique business or warehouse-task key, the source of truth, the responsible owner, and the timeout and recovery action. This prevents an interface from treating a transient “moving” message as proof that stock has changed.
Define the robot task contract
Translate an approved WMS task into a bounded command that the robot system can execute. Document the contract in a versioned interface specification and test it independently of the user interface.

| Contract element | Required decision |
|---|---|
| Identity | Return ID, warehouse-task ID, robot-task ID and a stable idempotency key. State whether retries with the same key are safe. |
| Load identity | Handling-unit, tote, pallet, SKU, serial and quantity fields; define which values are mandatory and how unknown labels are represented. |
| Locations | Source and destination codes, location type, allowed alternatives and the rule for a blocked or unavailable destination. |
| Task type | Pickup, drop-off, move, presentation, charging or another supported operation. Do not overload one type with hidden business decisions. |
| Priority and capability | Priority owner, cutoff behavior and required robot capabilities, payload, attachment or travel zone. |
| Status model | Accepted, queued, dispatched, at-source, loaded, at-destination, completed, failed, canceled and timed-out states, with allowed transitions. |
| Confirmation | What evidence proves completion: sensor event, scan, operator confirmation, destination verification or WMS confirmation. |
| Cancellation and timeout | Who may cancel, when cancellation is safe, and what happens to a load already in motion. |
| Retry and exceptions | Retry limits, backoff, duplicate handling and machine-readable codes for blocked paths, unknown loads, unsafe conditions and equipment faults. |
| Authority on conflict | Which system wins when the robot reports physical movement but WMS confirmation fails, or when the WMS cancels a task after dispatch. |
SAP Warehouse Robotics provides a concrete example of this style of contract: requests use robot and task identifiers and include task types such as pickup handling unit, drop-off handling unit, charge and move. SAP also describes duplicate-call handling for a specific robot task. Treat that as an implementation example, not a universal payload; confirm exact fields, authentication, version and state semantics with your installed software.
SAP S/4HANA 2022 release notes describe EWM capabilities for reading warehouse orders and tasks, assigning a robot-mapped resource, changing order status when work starts, confirming warehouse tasks or orders on completion, and assigning an exception queue. Those capabilities depend on release and configuration, so verify them in your deployment before promising them in a design.
Choose direct integration or an orchestration layer
A direct WMS-to-fleet interface is not automatically simpler. Compare the alternatives against the number of robot vendors, sites, workflows and versions you must support.
| Pattern | Best fit | Advantages | Risks to control |
|---|---|---|---|
| Direct WMS-to-fleet interface | One WMS, one fleet manager and a stable supported connector | Fewer components, shorter message path and clear operational ownership | Point-to-point mappings, upgrade coupling and repeated work when another robot or site is added |
| WES, WCS or integration layer | Several automation technologies, sites or workflows needing common orchestration | Reusable mappings, common monitoring, priority translation and centralized exception handling | Another system can obscure ownership, add latency and become a critical dependency |
| Hybrid | A standard WMS contract with local adapters for different fleets | Stable business events with site-specific equipment control | Requires disciplined versioning and clear boundaries between shared and local logic |
Score each option for supported WMS and fleet versions, task and status semantics, exception coverage, retry and idempotency, monitoring and auditability, cybersecurity and authentication, latency and availability, upgrade responsibility, portability, safety-validation scope and lifecycle cost. A diagram that shows only successful movement is incomplete; include cancellations, outages, duplicate messages and manual recovery.
DHL Supply Chain describes a reusable integration layer, using standardized connectors between its WMS providers and multiple automation technologies, as a way to reuse integrations across sites. Global CIO Sally Miller said, “The SOFTBOT Platform gives us an effective and efficient way to connect different types of robotics to our warehouse systems, monitor performance in real time and scale solutions across sites with confidence.” This is DHL’s account of its own deployment, not an independent evaluation or proof that middleware is necessary for your operation.

Build the integration in controlled steps
- Inventory the installed stack. Record ERP, returns, WMS, WES/WCS, fleet-manager and robot versions; supported APIs; authentication methods; network zones; and maintenance windows. Include mobile versus stationary robot type, payload, charging arrangement and facility layout.
- Capture the current process. Observe receiving, inspection, grading, disposition and every inventory posting. Record handling-unit creation, label formats, serial capture and manual workarounds. Mark where a person makes a policy decision.
- Choose authoritative records. For every state, name the owning system and the event that changes it. Prohibit a robot database from becoming an alternate stock ledger.
- Define the canonical task. Create the task contract, state machine, idempotency rule, cancellation behavior and exception codes. Version it before writing adapters.
- Map locations and loads. Establish one code set for receiving, inspection, quarantine, refurbishment, vendor-return, scrap and saleable-stock locations. Define how a tote, pallet, serial or partial quantity is represented end to end.
- Implement release logic. Release a robot task only after the return is received, the required inspection or disposition decision is recorded, and the WMS has created a valid movement. Keep policy checks outside the robot dispatch call.
- Implement acknowledgements. Persist outbound messages and inbound statuses. Use the stable key to make retries safe, and separate “accepted by fleet” from “physically completed” and “confirmed in WMS.”
- Add reconciliation views. Provide operators with queues for orphan receipts, missing physical units, unrecorded inspections, robot-success/WMS-failure cases, duplicates, blocked locations, unknown handling units and unavailable robots.
- Instrument the path. Log correlation IDs, timestamps, payload versions, actor, source and destination, status changes, retries and final disposition. Make logs searchable by return ID, handling-unit ID and warehouse-task ID.
- Pilot one bounded flow. Start with a stable return type and a small set of locations. Run in shadow or supervised mode, compare robot events with manual records, and expand only after reconciliation and safety criteria pass.
Design the physical choreography around inspection
Returns work contains more uncertainty than ordinary replenishment. A reliable first use case is repeatable transport or presentation around a human or validated automated inspection step.

Receipt to inspection
Receiving records the expected-return match, creates or identifies the handling unit, and places it in a controlled receiving location. The WMS then releases a move to an inspection queue. The robot receives only the handling-unit ID, source, destination and permitted load characteristics. If the label is unreadable or the expected return cannot be found, the unit goes to a human exception lane instead of an untracked robot queue.
Inspection to disposition staging
After the inspector records grade, quantity and serial discrepancies, the returns application or WMS authorizes a disposition. The robot moves the handling unit to the staging location for that disposition. A damaged item does not become saleable merely because the robot reached a stock bin; the WMS transaction must post the authorized status.
Disposition to final location
Restock, quarantine, refurbishment, vendor return and scrap should have distinct location and transaction rules. A partial quantity may require splitting a handling unit or creating multiple tasks. Define that behavior before automation; otherwise a robot can deliver a mixed load that no receiving transaction can confirm.
Make reconciliation and exceptions first-class features
| Condition | Immediate control | Recovery owner |
|---|---|---|
| Item received without an expected return | Hold in a non-available receiving location; create an exception record | Returns or receiving team |
| Return record exists but no physical item arrived | Do not release a movement; age and investigate the expected receipt | Returns team |
| Inspection completed without disposition | Keep the unit quarantined and queue policy review | Returns-policy owner |
| Robot reports success but WMS confirmation fails | Freeze automatic retry until physical location is verified; reconcile the warehouse task | WMS control team with operations |
| Duplicate task submission | Use the idempotency key; return the existing task result instead of dispatching a second move | Integration owner |
| Destination is blocked | Use an approved alternate or hold at a defined safe location; never improvise a stock bin | WES/WCS or operations, according to the design |
| Handling unit is unknown or quantity mismatches | Stop automated movement and require scan, count or relabeling | Receiving or inspection team |
| Robot or fleet manager is unavailable | Preserve released WMS tasks, show queue age, and invoke a manual transport procedure | Automation and warehouse operations |
| Unsafe load or pedestrian conflict | Stop the task using the approved emergency and traffic procedure | Trained operator and safety lead |
Reconciliation should be an operational screen, not a report generated weeks later. Give each exception a timestamp, business key, physical location if known, last confirmed state, next action and escalation timer. A human must be able to close the exception with an auditable reason.
Include safety engineering in the integration
System design cannot substitute for a site safety assessment. Review the robot application, work area, pedestrian and vehicle interaction, payload and load stability, charging, emergency stops, guarding or protective measures, traffic rules, maintenance access and operator training. The interface must expose a safe stop and restart behavior: stopping a robot should not silently leave a WMS task falsely confirmed, and restarting should not duplicate a load movement.
ISO’s current published information identifies ISO 10218-1:2025 for safety requirements of the industrial robot itself and ISO 10218-2:2025 for robot integration and applications. The Part 1 scope does not cover every mobility hazard of mobile platforms or driverless trucks, so those standards alone do not settle AMR or AGV safety. Determine the standards and legal obligations that apply to the actual platform, use and jurisdiction with a competent safety professional.

Document safe states for network loss, localization loss, blocked aisles, low battery, a dropped load, an open protective device and an emergency stop. Define who may reset each condition and which WMS task state is written after recovery. Train operators on both the physical controls and the transaction procedure; a safe robot that leaves inventory in an ambiguous state still creates operational risk.

Use representative return types, labels, quantities and physical conditions. Test the interface under real acknowledgement delays and restart conditions, not only with ideal simulator responses.
| Test case | Pass condition |
|---|---|
| Normal receipt, inspection, putaway | One return, one handling unit and one confirmed WMS movement remain traceable across all systems. |
| Quarantine, scrap or refurbishment branch | Only the authorized disposition location and transaction are released; no saleable stock is created. |
| Partial quantity | Quantities, serials and handling units split correctly, with no residual line left unowned. |
| Wrong, unreadable or duplicate label | Movement stops and a human exception is created without corrupting the expected-return record. |
| Retry and duplicate submission | Repeating the same request does not dispatch a second physical move. |
| Delayed acknowledgement | Queue age is visible, timeout behavior is deterministic and operators know whether to wait or recover. |
| Robot or fleet outage | Released work is retained, manual fallback is usable and no task is falsely completed. |
| Blocked destination | The robot uses only an approved alternate or safe hold location, with a recorded exception. |
| Canceled return | Cancellation reaches every system safely, including a task already accepted or in motion. |
| Inventory mismatch | Physical verification and WMS adjustment follow the site’s authorization process. |
| Restart and recovery | After a service or power restart, in-flight tasks resume, cancel or reconcile without duplication. |
Define acceptance thresholds before the pilot. Measure completion accuracy, inventory-reconciliation accuracy, exception rate, cycle time, queue age, manual touches and uptime against a pre-automation baseline. Do not publish projected savings as achieved performance until local measurements support them.
Plan rollout, support and change control
Use a staged release
Release one return category, one building zone and a small set of destinations first. Keep manual transport available. Require daily review of exceptions and reconciliation during the pilot, then add return categories or sites only after the same contract and safety evidence works at the current scope.
Operate with clear escalation
Assign on-call ownership for WMS, integration, fleet and physical operations. Define severity for a blocked robot, an inventory discrepancy, a safety stop and a returns-policy error. Keep a runbook with safe-stop instructions, task reconciliation steps, manual fallback, contact paths and restart checks.
Version interfaces deliberately
Record the API version, payload schema, location master and robot capability map used by each site. Test WMS, fleet-manager and robot upgrades in a representative environment. Do not change status meanings or idempotency behavior in place; publish a new version and support a controlled migration.

Review performance by business outcome
A high robot utilization number is not enough if returns remain unreconciled. Review saleable-stock accuracy, quarantine aging, inspection queue age, exception closure time and manual touches alongside robot uptime and travel time. The operations owner should be able to stop expansion when a control metric deteriorates.
What the DHL figures do—and do not—tell you
DHL Supply Chain’s April 2026 account reports up to 12-times-faster integrations and replication in as little as three hours in some cases, compared with six to eight weeks for many of its previous custom integrations. The same publication says 30 warehouses were live and more than 100 were planned at that time. These are company-reported results for DHL’s described deployment, not independent benchmarks or a forecast for a returns operation.
DHL’s Global Head of Digital Transformation, Tim Tetzlaff, described the layer this way: “As a standard integration layer, the platform provides the glue between our warehouse management system and our digitalization agenda. It has enabled us to replicate solutions across regions quickly and add new technology to live operations with zero downtime.” The quotation represents DHL’s perspective; validate downtime, replication speed and support effort with measurements from your own sites.

Implementation checklist
- Installed ERP, returns, WMS, orchestration and fleet versions are documented.
- Every return state has a named system of record and durable transition event.
- Handling-unit, SKU, serial, quantity and location identifiers are consistent.
- Disposition policy is enforced before a robot task is released.
- Task identity, idempotency, status transitions, cancellation, timeout and retry rules are versioned.
- Robot completion is distinct from WMS movement confirmation.
- Duplicate, unknown, blocked, unsafe, canceled and unavailable conditions have human recovery paths.
- Reconciliation screens can be searched by return, handling unit and warehouse-task IDs.
- Safety review covers mobility, traffic, loads, charging, emergency stops and restart behavior for the actual jurisdiction and platform.

- Baseline and post-pilot metrics are defined, measured and owned by operations.
- Runbooks, escalation contacts, manual fallback and upgrade procedures are available to every shift.
Frequently asked questions
Should the robot system own inventory?
No. The robot system should report execution and physical resource state. The designated WMS or inventory application should post stock and location changes after the required confirmation.
Can a robot decide whether a returned item is resalable?
Only if a separately validated inspection solution and policy process explicitly authorize that decision. In most returns operations, people or an approved inspection service record the grade and disposition; the robot executes the resulting movement.
When is middleware worth adding?
It is worth evaluating when you have multiple fleets, WMS providers, sites or workflows that need reusable mappings and common monitoring. A single stable WMS-to-fleet connector may be preferable when it already supplies the required task, exception and audit semantics.
What is the safest first robot use case?
Choose a repeatable transport or presentation step with stable locations and clear handling-unit identity, such as moving received returns to inspection or moving inspected units to a defined disposition staging area.
