Universities improve faculty diversity when they treat hiring as a structured, measurable process rather than a last-minute search for a “diverse candidate.” The practical sequence is to define a genuinely broad, job-related role; recruit beyond the institution’s usual networks; evaluate candidates with a shared rubric and structured interviews; prepare committees to detect bias in prestige and productivity signals; and examine outcomes from application through retention. No single workshop or hiring tactic is sufficient, and the right design depends on discipline, institution, applicant pool, law and policy.

What a diverse faculty hiring process must accomplish

Faculty diversity is not only a demographic count at the point of appointment. A sound process should widen who can see and credibly pursue a job, give each qualified applicant a comparable chance to demonstrate relevant work, and ensure that the workplace can retain the people it hires. That means examining the entire funnel:

  • Who learns about the vacancy and decides to apply?
  • Who passes the initial screen, reaches the shortlist and receives an interview?
  • Who receives an offer, accepts it and receives equitable assignments and advancement opportunities?
  • Where do candidates leave the process, and what evidence explains the pattern?

The National Academies of Sciences, Engineering, and Medicine’s 2020 chapter on underrepresentation in science, engineering and medicine, a 2023 peer-reviewed commentary on equitable faculty hiring, NSF’s 2021 AGEP solicitation and institutional guidance from the University of Toronto (revised 2021) all point to a combined approach: process controls, broad recruitment and institutional accountability. They do not establish one universal formula for every field.

1. Diagnose the position and the department before writing the advertisement

Define the work the person will actually do

Start with the teaching, research, service and collaboration responsibilities that the appointment genuinely requires. Separate essential qualifications from preferences. If the role can be performed by scholars using several methods, subfields or forms of evidence, say so. A narrow list that names one canonical method, journal or career path can exclude qualified candidates without improving job performance.

  • Read Before You Buy — No Video Output: These adapters support charging and USB 2.0 data transfer, but cannot transmit video signals. Except for standard USB webcams (which use USB data only), they are not compatible with HDMI/DisplayPort cables, video-capable USB-C hubs, or docking stations with video output.
  • Convert USB-A Ports to USB-C: Designed to connect USB-C earphones, cables, flash drives, card readers, and other USB-C accessories to standard USB-A ports. Plug-and-play with no drivers or software required.
  • Aluminum Alloy Housing: Built with a sturdy aluminum alloy shell that aids in heat dissipation and protects against daily wear and scratches. Designed to maintain a stable and secure connection.
  • Compact & Travel-Friendly: The ultra-compact design allows the adapter to stay plugged into your device without blocking adjacent ports or adding bulk, reducing wear and tear on your original USB ports.
  • 12-Month Warranty: Backed by a 12-month manufacturer warranty for peace of mind. Designed to meet strict quality control standards for reliable everyday performance.

Review the department’s research and curriculum profile at the same time. Ask what expertise is missing, which student populations and programs need support, and where the unit could grow. This is not a request to lower standards; it is a test of whether the stated standards measure the work rather than familiarity with a particular pedigree.

Inspect customary success signals

Before reviewing applications, identify signals that may be treated as neutral even though opportunities to obtain them are uneven. Examples include institutional prestige, uninterrupted career timelines, access to large grants, citation counts, H-index values and publication volume. These indicators can provide context, but they should not substitute for evidence of the capabilities named in the advertisement.

Use local evidence to identify barriers

Review prior searches, department climate information and workplace practices. Look for stage-specific patterns: a large and varied applicant pool that becomes homogeneous at the first screen, interviewees who decline offers, or new hires who leave or receive disproportionate teaching and service loads. Keep records that can be examined lawfully and protect applicant confidentiality.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

The 2023 commentary emphasizes that department climate is part of the hiring problem. A unit that advertises inclusion but has inequitable workloads, weak mentoring or hostile everyday practices may struggle to attract and retain candidates who have other options.

2. Write a broad, transparent and job-related advertisement

Describe multiple legitimate paths to success

State the core outcomes the appointee must deliver and list acceptable ways to demonstrate them. For a research position, that could include different methodological traditions or forms of scholarly contribution when they are relevant to the role. For teaching, describe the courses and learning goals rather than implying that one institution, supervisor or career sequence is the only credible preparation.

Make evaluation criteria visible

Tell applicants how the committee will assess research, teaching, service and other stated responsibilities. If a statement about contributions to equity or inclusion is requested, explain its purpose, the evidence expected and how it will be scored. The 2023 commentary warns that poorly designed diversity-statement requirements can become performative or impose extra burdens. Any such statement should be job-related, optional only when policy permits, evaluated consistently with a rubric and reviewed for accessibility and legal compliance.

Check the advertisement for unnecessary barriers

  • Remove credentials that are not needed for the actual duties.
  • Clarify whether equivalent experience can satisfy a listed requirement.
  • State the appointment’s location, workload, tenure expectations, resources and timeline accurately.
  • Use plain, inclusive language and provide an accessible application route.
  • Identify a contact who can answer process and accessibility questions without influencing evaluation.

3. Build an outreach plan instead of relying on passive posting

Posting a vacancy and waiting for the usual networks to respond reproduces the networks a department already has. Before the advertisement goes live, assign responsibility, time and resources for outreach.

Map networks beyond the department’s habitual circle

List relevant professional associations, conferences, doctoral programs, postdoctoral programs, minority-serving institutions, regional institutions and interdisciplinary networks. Include groups connected to the actual field rather than treating “diversity” as a generic mailing-list exercise. Ask faculty, staff and alumni for additional contacts, while ensuring that no individual—especially a member of an underrepresented group—is expected to perform all outreach or committee labor.

Use direct, accurate communication

Send a concise message that states the role, essential criteria, application deadline, accessibility contact and the department’s real working conditions. Do not promise support, flexibility or climate improvements that the institution cannot provide. Broad recruitment is an invitation to apply, not a request for anyone to disclose personal identity or to endorse a candidate.

Guard against pedigree bias

The National Academies discussion notes a computer-science example in which approximately 80 percent of faculty received PhDs from 25 percent of institutions. That figure is an example reported in the cited peer-reviewed discussion, not a general estimate for every discipline. It illustrates why outreach and evaluation should not assume that a small set of institutions is the only source of talent.

4. Prepare the search committee before it sees applications

Agree on rules, roles and decision records

At the first meeting, confirm the advertisement, essential criteria, scoring scale, conflict-of-interest process, accessibility protocol and timeline. Decide how evidence will be recorded and who will moderate discussion. Require members to explain judgments with reference to the rubric rather than impressions such as “fit,” “polish” or “star quality.”

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Use practice-oriented bias preparation

Committee preparation should include exercises using realistic applications, calibration of scores and discussion of how prestige, citations, grant totals, recommendation style and career interruptions can distort evaluation. The goal is not to presume that a committee member has a particular attitude; it is to create a repeatable way to question weak proxies and inconsistent standards.

NSF’s AGEP solicitation (NSF 21-576, 2021) describes bias-reduction training and structured interviews as parts of a broader STEM faculty equity strategy. The 2023 commentary is explicit that one-off implicit-bias education alone is inadequate. Training must be paired with changes to criteria, workflow, accountability and workplace conditions.

Protect underrepresented colleagues from service overload

Do not make one or two faculty members responsible for all diversity work, outreach or mentoring. Rotate service, recognize it in workload and promotion systems, and include staff or institutional experts where appropriate. University of Toronto guidance specifically cautions against overburdening underrepresented colleagues with committee service.

5. Create and use a common evaluation rubric

Build the rubric before reading applications. Each criterion should connect to an advertised responsibility and include observable evidence. A simple design might look like this:

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.
Area Evidence to consider Guardrail
Research or creative work Quality, contribution, trajectory, methodological fit and potential for the role Do not use institution, journal brand, citation count or grant total as a stand-alone score
Teaching Course design, teaching practice, mentoring, assessment and evidence of learning Assess the stated teaching duties; do not reward familiarity with one teaching style alone
Collaboration and service Work that supports the department, discipline or public mission when relevant Account for unequal access to service opportunities and workload
Future contribution Specific plans linked to available resources, programs and students Evaluate feasibility and substance, not confidence or rhetorical style
Equity-related contributions, if advertised Concrete actions, outcomes and reflection relevant to the position Use transparent criteria; do not require personal disclosure

Calibrate the scale

Define what a low, medium and high score means for each criterion. Have members score a sample or early set of applications independently, compare differences and revise ambiguous language before proceeding. Record the evidence behind each score. A rubric is useful only when it changes behavior; a form filled out after an informal decision is not a safeguard.

Handle career paths and interruptions fairly

Evaluate accomplishments in context, including available resources, field norms, caregiving or health-related interruptions when applicants choose to disclose them, and time since degree where relevant. Do not demand personal explanations. The committee can ask whether the candidate meets the job criteria without treating a continuous chronology or a high-volume publication record as an unstated requirement.

6. Screen applications consistently

  1. Remove avoidable noise. Give every reviewer the same materials and instructions. If an initial screen uses a shortened file, define exactly which documents are included.
  2. Score independently first. Have reviewers apply the rubric before group discussion so the first speaker or most senior member does not set the evaluation for everyone.
  3. Discuss evidence, not identity assumptions. Ask which criterion a claim addresses and what document supports it. Challenge unexplained references to “fit,” “prestige” or “polish.”
  4. Audit the shortlist. Examine whether scores changed after discussion and whether any criterion was applied inconsistently. Recheck borderline files against the same standard.
  5. Document decisions. Keep concise, factual records that meet institutional retention and privacy rules.

Where legally permissible, monitor the composition of applicants and advancing candidates in aggregate. Data should be used to find process problems, not to impose quotas or reveal an individual applicant’s identity.

7. Run structured interviews and consistent campus visits

Ask the same core questions

Structured interviews use a predetermined set of job-related questions, the same order or framework for candidates, and a common rating guide. The National Academies synthesis finds them more resistant to evaluation bias than unstructured interviews. Questions should test the competencies named in the advertisement—for example, how a candidate would design a course, pursue a research program with available resources or collaborate across fields.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Separate evidence gathering from advocacy

Give each interviewer a defined role and prohibit interruptions that prevent a complete answer. Score responses before the committee discusses preferences. If follow-up questions are needed, keep them tied to the same competency and apply them consistently.

Make the visit experience comparable

Inform candidates in advance about the schedule, presentation audience, teaching demonstration expectations, travel or virtual arrangements, accessibility support and decision timeline. Apply the same standard to formal and informal portions of a visit. Social conversations must remain professional and job-related; do not ask about marital status, children, health, religion, nationality or other personal matters that are not lawful job requirements.

  • Please Note: To reach 10Gbps speed, keep the cable under 3.3 ft. For USB A Male to USB C adapters, try flipping the USB C connector. USB C Male to USB A adapters support bidirectional 10Gbps transfer within 3.3 ft

Evaluate demonstrations with a shared standard

For a research talk, teaching demonstration or job talk, use an agreed score sheet. Distinguish presentation style from the underlying evidence of teaching or scholarship. Solicit feedback from the same categories of participants for each finalist where feasible, and weight comments according to the role rather than the speaker’s status.

8. Make offers and onboarding part of equity work

A diverse shortlist does not improve representation if candidates consistently decline offers or leave soon after appointment. Explain the position honestly, including salary range where required, workload, tenure or promotion standards, start-up resources, mentoring, partner or family policies, accessibility and expected service.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Review whether negotiation practices create unequal outcomes. A transparent baseline package and clear limits can reduce dependence on confidence, insider knowledge or a candidate’s willingness to bargain. Once someone is hired, assign mentoring and clarify evaluation milestones without assuming that one mentor can meet every need.

Track assignments after appointment

NSF’s AGEP guidance identifies inequitable teaching or service assignments, career advancement and workplace climate as systemic factors in STEM faculty equity. Monitor who receives high-load introductory teaching, routine service, student support and leadership opportunities. Correct imbalances through workload policy and recognition, not by asking the affected faculty member to absorb still more unpaid labor.

9. Measure the full hiring funnel

Choose a small set of measures before the search begins and review them after each stage. A useful dashboard can include:

Stage Questions to ask Possible action
Awareness and applications Which outreach channels produced applicants? Who was absent from the pool? Expand networks, revise unclear language or revisit the role scope
Initial screen Which criteria caused the largest drop? Were they applied consistently? Clarify the rubric and remove nonessential requirements
Shortlist and interview Did scores converge after discussion? Were interviews comparable? Recalibrate questions, scoring and moderator practice
Offer and acceptance Who received offers, declined and cited process or workplace concerns? Review package, communication, timeline and working conditions
Retention and advancement Who receives equitable workload, mentoring, promotion and leadership opportunities? Change assignment and advancement systems, not only recruitment

Compare searches over time and interpret differences cautiously. Small departments may have numbers too low for reliable subgroup comparisons, and applicants may not disclose demographic information. Follow applicable privacy, employment and records laws; consult institutional counsel or an authorized equity office before collecting or reporting sensitive data.

10. Use evidence without overstating what it proves

University of Washington example

The National Academies (2020) reports that a University of Washington effort associated with a five-year NSF ADVANCE grant produced a 28.3 percent increase in women tenure or tenure-track faculty, a 17.8 percent increase in women full professors and 29 new women faculty in participating departments. These are institutional outcome figures for a multi-part effort. They are not a causal estimate of one interview technique and should not be used as a forecast for another university.

NSF AGEP guidance

NSF’s AGEP solicitation describes a combination of bias-reduction training, structured interviews and requiring committees to shortlist candidates from specified underrepresented groups in STEM. This is program guidance for the populations and context named in that solicitation, not a universal legal rule. Institutions must check current law, policy and collective-bargaining obligations before adopting any shortlist requirement.

Discipline and geography matter

The available guidance is concentrated in U.S. STEM and STEMM settings. A humanities department, a professional school and a university outside the United States may have different labor markets, legal constraints, disciplinary norms and applicant-pool realities. Adapt the principles—job-related criteria, consistent evaluation, broad outreach and stage-by-stage review—rather than copying a rule without checking its fit.

Common failure modes and repairs

“We held implicit-bias training, so the problem is solved.”

Why it fails: A workshop does not change a narrow advertisement, an unstructured interview or inequitable workloads. Repair: Pair preparation with a rubric, structured questions, decision records, funnel metrics and workplace changes.

“We used the same prestige and productivity signals for everyone.”

Why it fails: Equal use of a weak proxy can reproduce unequal access to institutions, grants, networks and uninterrupted time. Repair: Tie each criterion to the job and evaluate contribution and trajectory in context.

“We asked a diverse colleague to find diverse candidates.”

Why it fails: It concentrates unpaid labor and does not reach beyond the department’s broader network. Repair: Create a shared outreach plan, fund the work and recognize it in workload.

“We added a diversity statement without explaining the score.”

Why it fails: Candidates cannot prepare fairly, reviewers improvise standards and the requirement may burden applicants. Repair: Make the purpose, evidence and rubric transparent, keep criteria job-related and verify legal and institutional requirements.

“Our applicant pool looked diverse, so the search was equitable.”

Why it fails: Bias can enter at screening, interview, offer or retention. Repair: Review every stage and examine post-hire assignments and climate.

A repeatable search checklist

  • Confirm essential duties and broaden methods or subfields where the job allows.
  • Review department climate, prior search outcomes and likely barriers.
  • Publish transparent, accessible criteria and explain any equity-related statement.
  • Map outreach channels beyond habitual institutions and networks.
  • Approve a rubric, scoring scale, interview questions and conflict rules before review.
  • Prepare committee members with practice, calibration and moderation.
  • Score applications and interviews independently before discussion.
  • Keep interviews, visits and informal interactions consistently job-related.
  • Track applications, advancement, offers, acceptance and retention in lawful aggregate data.
  • Review workloads, mentoring, advancement and climate after appointment.
  • Change the process after examining evidence; do not treat one successful hire as proof of a solved problem.

How to choose among possible interventions

When resources are limited, compare an intervention on six dimensions:

  1. Funnel stage: Does it address awareness, screening, interviews, offers or retention?
  2. Job relevance: Are criteria tied to actual duties and applied consistently?
  3. Evidence fit: Does the supporting evidence match the discipline and institution?
  4. Candidate burden: Does the intervention require extra statements, travel, disclosure or unpaid labor?
  5. Feasibility: Can the department provide training, moderation, data protection and workload support?
  6. Measurement: Can the institution observe outcomes across stages rather than infer success from one appointment?

This framework favors combinations that reinforce one another: a broad role definition and outreach increase the chance of a varied pool; a rubric and structured interview make evaluation more comparable; funnel and workplace reviews reveal whether gains persist.
