When a cash-flow forecast shows a shortfall, act on the date and amount rather than on the headline alone. Write down the projected balance, the first day it falls below the minimum your business needs, and the exact amount required to stay above that floor. Then update a dated, rolling forecast, accelerate collectible cash, defer only safe outflows, negotiate timing with suppliers and creditors, and use financing only when the repayment plan works under a late-receipt scenario.
A forecast is a decision tool, not a promise. Tim Berry described its purpose in an SBA article this way: “The goal of business forecasting is not what you might think. It isn’t about accurately guessing the future. It’s about running your business right.” (SBA, September 29, 2017)
1. Define the shortfall before choosing a remedy
A cash shortfall is both a timing problem and an amount problem. A profitable month can still produce a negative bank balance if customers pay after payroll, rent, tax, loan, or supplier obligations are due. Conversely, a cash balance can look healthy today while a large payment due next week creates a gap.
Recommended Free Tools
Start with the bank balance you can actually use, not an accounting profit figure. Mark the first date on which projected cash drops below the minimum operating reserve your business has decided it needs. The gap is the amount needed to remain above that floor, not necessarily the total of every future payment.
#1 Best Overall
| Forecast item | What to record | Why it matters |
|---|---|---|
| Opening cash | Cleared checking and savings balances available to the business | Establishes the real starting point for the period |
| Receipts | Customer, subscription, loan, tax-refund, or other inflows with expected dates and confidence levels | Separates contracted cash from optimistic sales assumptions |
| Payments | Payroll, tax, rent, suppliers, debt service, equipment, and other outflows by due date | Shows when cash leaves, which can differ from the expense date |
| Required minimum | The reserve needed to keep critical operations running | Identifies a shortfall before the account reaches zero |
| Gap date and amount | The first date below the minimum and the amount needed to avoid it | Lets you match an action to the time and size of the problem |
Keep overdue receivables separate from sales that have not yet been invoiced. An overdue invoice may be collectible with a focused follow-up; an unbilled order requires a different process and may not be legally or commercially ready for collection. Likewise, separate essential outflows from purchases that can wait.
2. Build a rolling forecast that is useful at your business’s speed
The U.S. Small Business Administration recommends a monthly view of checking balances, expected receipts, and expected payments for cash-flow management (SBA KPI guidance). SCORE’s cash-flow training dated August 26, 2025, describes a business-tailored three-month look-ahead and notes that some businesses may need weekly coverage over 13 weeks (SCORE Cash Flow Management Basics). These are useful horizons, not a universal rule: choose the shortest interval in which your major receipts and obligations can change.
| Horizon | Best use | Typical update rhythm |
|---|---|---|
| Next 30 days | Finding the immediate date on which cash falls below the required minimum | At least weekly, and whenever a material payment or receipt changes |
| Three months | Seeing payroll cycles, tax dates, seasonal sales, inventory orders, and planned projects | Refresh after each month closes and after significant variance |
| 13 weeks, weekly | Businesses with volatile collections, thin reserves, or frequent payment commitments | Roll forward one week whenever the current week is completed |
How to update it
- Export or enter the latest cleared bank balance.
- List every expected receipt and payment on the date it is expected to clear, rather than on the date an invoice is created.
- Label each receipt as contracted, probable, or uncertain. Do not place an unconfirmed sale in the same category as a signed customer obligation.
- Compare the projected closing balance with the required minimum for every period.
- Replace estimates with actual results as transactions clear. Record the reason for each material difference, such as a late customer, a changed order, or an unexpected repair.
- Revise future assumptions and roll the forecast forward. A missed forecast is still valuable if the variance shows which driver needs attention.
A spreadsheet can be sufficient for a small operation if it is updated consistently. A bookkeeping or accounting service can also help maintain records; the SBA lists bookkeeping and accounting assistance among sources of management support (SBA management guidance). Neither a paper ledger nor software fixes a deficit by itself; the value comes from dated, reconciled information.

3. Diagnose what is creating the gap
Receivables are arriving late
Compare invoice due dates with actual deposit dates by customer. Check whether invoices were sent promptly, reached the correct contact, contain the purchase-order information required by the customer, and are free of disputes. A few large, late accounts can create a bigger cash problem than many small invoices.

Separate an administrative delay from a credit problem. If the customer has approved the work but the invoice was misdirected, correcting the process may release cash. If the customer disputes delivery or repeatedly exceeds agreed terms, changing credit terms and escalation rules may be necessary.
Inventory is absorbing cash
Review stock by turnover, age, and contribution to current orders. Slow-moving or obsolete items tie up cash without paying suppliers or payroll. Check the operational consequence before cancelling or delaying a purchase: a stockout that stops a profitable order can cost more than the cash preserved.
Expenses are too early, too large, or unnecessary
Classify each proposed outflow as essential to safety, legal compliance, payroll, delivery, or near-term revenue; important but reschedulable; or discretionary. Use a cost-benefit check before cutting. The SBA advises using bookkeeping, cash-flow projections, and cost-benefit analysis rather than treating every reduction as automatically beneficial (SBA KPI guidance; SBA management guidance).
Debt, taxes, or asset purchases are concentrated in one period
Map principal, interest, tax, lease, and equipment payments separately. Accounting depreciation is not a cash payment, while a loan principal payment is. Contact a creditor before a missed payment and review the contract’s notice, fee, and covenant provisions. Do not assume that skipping a payment is harmless or permitted.

4. Convert legitimate sales into cash sooner
Collection actions should improve timing without damaging customer relationships or accepting uneconomic terms. The SBA’s guidance on Net 30 arrangements discusses prompt invoicing, payment terms, and the trade-offs of collecting sooner (How Net 30 Accounts Help Conserve Business Cash Flow).
- Invoice as soon as the contract or delivery terms allow. Automate a handoff from completed work or shipment to invoicing, and verify the billing address, purchase order, tax details, and payment instructions.
- Confirm receipt. Ask the customer’s accounts-payable contact to confirm that the invoice is approved and scheduled. This is a process check, not a guarantee of earlier payment.
- Follow up by status. Use a different message for an invoice that is not yet due, one that is due today, and one that is overdue. Record the promised payment date in the forecast only when the customer gives a credible commitment.
- Use deposits or milestone billing where commercially appropriate. For projects with substantial upfront materials or labor, a contract can link payments to a kickoff, delivery, or accepted milestone. Check local law and the agreement before changing terms.
- Evaluate an early-payment discount mathematically. A discount trades margin for speed. Compare the discount’s cost with the value of receiving cash earlier, including the chance that the customer would have paid on time anyway. Do not offer it if the lost margin or administrative burden exceeds the financing value of earlier cash.
- Reassess repeat late payers. For customers with a consistent history of late payment, consider deposits, shorter terms, credit limits, staged delivery, or cash on delivery when the relationship and market allow. Apply changes consistently and communicate them before accepting new work.
These steps can reduce avoidable delay, but they cannot force a customer to pay before its agreed or legal obligation. Keep the forecast conservative when timing remains uncertain.
5. Protect cash tied up in stock and operating commitments
| Action | Cash benefit to test | Risk check before proceeding |
|---|---|---|
| Pause or reduce a purchase order | Avoids the deposit or supplier payment that would otherwise occur | Could it cause a stockout, missed delivery, price increase, or lost customer? |
| Sell or return slow-moving stock | Converts idle inventory into cash or removes a future payment | Are return fees, markdowns, warranty obligations, or future demand material? |
| Reschedule a discretionary service | Moves a recurring or one-time payment beyond the gap date | Will cancellation remove a control, compliance service, or revenue-producing capability? |
| Reduce nonessential spending | Preserves cash over the forecast horizon | What is the effect on staff capacity, customer experience, safety, or sales? |
Make the decision using actual contribution margins and cash timing, not accounting profit alone. A cut that saves cash this week but prevents a high-margin delivery next month can deepen the shortfall. Document the expected saving, the date it appears, and the operational assumption behind it.

Prepare a specific request rather than asking generally for “help.” Identify the invoice or order, the amount, the proposed date, and why the revised schedule is credible. Suppliers may consider Net 30 or longer terms, altered order timing, lower minimums, or consignment in suitable relationships, but none is automatic. Availability depends on the counterparty, contract, credit history, and industry (SBA Net 30 guidance).

- Ask whether the due date can move past the forecast gap, or whether payments can be split into agreed installments.
- Ask whether smaller, more frequent orders are possible instead of one large purchase.
- Compare the value of retained cash with any lost early-payment discount, fee, minimum-order change, or price increase.
- For consignment, clarify ownership, insurance, shrinkage, reporting, return rights, and when payment becomes due.
- Review loan, lease, tax, and utility obligations early. Obtain any change in writing and confirm whether interest, fees, collateral, or covenants change.
Do not stop paying silently. A missed payment can damage supply, credit, or legal standing even when the underlying business is sound.
7. Use financing only as a measured bridge
Financing can cover a temporary timing mismatch, but it does not repair permanently negative margins or an unworkable payment cycle. The SBA describes invoice financing, revolving lines of credit, and alternative lending as possible working-capital routes, while noting that alternative lenders typically charge higher interest than banks or credit unions and that there is no single best funding option (SBA working-capital guidance).
| Option | How it may fit | Questions to answer before accepting |
|---|---|---|
| Invoice financing | Advances against eligible invoices when customer payment is the main timing gap | What percentage is advanced, what are all fees, who carries customer nonpayment risk, and when is the balance repaid? |
| Revolving line of credit | Provides draw-and-repay flexibility for recurring short periods | What is the total interest and fee structure, availability period, repayment cadence, collateral or personal guarantee, and renewal condition? |
| Alternative lending | May fund businesses that do not fit a conventional bank process | What is the full cost, effective repayment burden, funding time, prepayment treatment, security requirement, and consequence of late receipts? |
Compare every offer on five dimensions:
- Speed: Will funds arrive before the first date below the minimum?
- Total cost: Include interest, origination, draw, servicing, renewal, legal, and early-repayment charges rather than relying on a headline rate.
- Operational impact: Consider collateral, personal guarantees, customer notification, and reporting requirements.
- Certainty: Is approval conditional, and can the provider reduce or cancel availability when you need it?
- Second squeeze: Can forecast cash service principal and fees if a major customer pays late?
Borrow only the amount and duration supported by a credible repayment plan. Current rates, eligibility, and product terms change by lender and jurisdiction; verify them directly before signing. The available SBA guidance does not establish a current rate or approval likelihood for any specific product.
Do these 3 things before closing this tab:
1Clear out junk files and repair common Windows errors2Fix the driver behind crashes, sound loss and screen glitches3Repair Windows errors before they cause bigger problems8. A practical decision sequence
Today: stop the uncertainty
- Reconcile the available bank balance.
- Mark the first date and amount of the projected breach of the minimum reserve.
- Call or email the largest overdue customers and confirm invoice status.
- Freeze unapproved discretionary purchases until they are checked against the forecast.
- List supplier, creditor, tax, payroll, and lease obligations that fall before the gap date.
Within the next few days: create options
- Send all invoices that are contractually ready and correct billing errors.
- Rank inventory purchases by the date they are needed and the revenue they support.
- Request written timing changes from suppliers and creditors before due dates.
- Calculate the net cash effect and operational risk of each proposed cut or deferral.
- If a gap remains, obtain comparable financing proposals and model repayment under late-receipt assumptions.
Each week until stable: learn from variance
- Replace forecast figures with cleared receipts and payments.
- Explain the largest variances and adjust the relevant assumption.
- Age receivables and assign a next action and owner to every material overdue account.
- Check that deferred bills have not simply created a larger payment cluster later.
- Roll the horizon forward so the forecast continues to show at least the period your business needs.
9. Illustrative example
Suppose a business has $18,000 of usable cash and requires a $10,000 minimum reserve. Its forecast shows $7,000 of payroll, supplier, and rent payments before the next expected customer receipts of $5,000. The projected balance would be $6,000, creating a $4,000 gap below the reserve.

The owner should not respond by cutting $4,000 at random. First, the owner would verify whether the $5,000 receipt is invoiced, approved, and likely to arrive on the stated date. Next, the owner could invoice completed work, ask whether a project deposit or milestone payment is permitted, and request a supplier payment date after the gap. Inventory orders that are not needed before the next delivery would be tested for deferral. Only after those steps would the owner compare a $4,000 financing draw with its total cost and the ability to repay it if the receipt is late. The numbers are illustrative; the sequence is the point.
10. Common mistakes that make a shortfall worse
- Using sales as cash: A signed quote or forecasted sale is not a deposit until its timing is supported.
- Mixing overdue and unbilled work: Each requires a different collection or invoicing action.
- Cutting revenue-critical capacity: A saving is not beneficial if it prevents delivery or creates refunds and rework.
- Taking the first available loan: A fast advance can create a larger repayment squeeze than the original gap.
- Waiting until a due date has passed: Suppliers and creditors have fewer options once a default has occurred.
- Leaving the forecast unchanged after reality changes: An old plan can hide a newly moved gap date.
- Assuming a forecast is certain: Treat uncertain receipts conservatively and keep a reserve for variance.
11. The control loop that keeps the problem from returning
After the immediate gap is covered, keep the forecast as a management routine. Set an owner for invoicing, collections, purchasing approval, and weekly cash review. Track forecast-versus-actual balances, invoice aging, inventory turnover, and the dates on which large obligations recur. When a variance repeats, change the operating process or the assumption rather than merely editing the next forecast.
For a U.S. business, the SBA and SCORE materials provide practical starting points, but they do not replace advice tailored to your contracts, tax obligations, employment rules, lender documents, or jurisdiction. Use professional accounting, legal, or lending advice when a proposed change could affect those obligations.
The most reliable response to a forecasted shortfall is a disciplined sequence: locate the exact gap, improve the timing of legitimate receipts, protect essential operations, negotiate before missing payments, and borrow only against a repayment plan that survives reasonable delays. Review the numbers again after every change so the next decision is based on what actually happened.
