AI is growing revenue only when it creates measurable incremental sales or margin after its full costs. If customers stop buying an older paid service because an AI feature does the same job, the result is substitution, even if productivity rises. To tell the difference, establish a pre-AI baseline, compare rollout and non-rollout groups, and trace results from system quality and adoption through operational change to revenue, margin and cost to serve.
Analyze new AI-enabled offers and existing services in the same ledger, but keep their outcomes separate. A company-wide revenue increase can hide erosion in an older service; flat total revenue can hide new AI sales that merely replaced something customers already bought.
Growth, substitution and efficiency are different outcomes
Use precise labels before looking at results. The same deployment can produce more than one outcome, but each requires different evidence.

Do not classify faster work as revenue. Productivity is an input to the business case; it becomes financial value only when it changes a measured outcome such as sales, retention, capacity, contribution margin or cost to serve.

Define the claim before rollout
Write a one-page hypothesis that states what AI is expected to do and what decision the measurement will support. McKinsey recommends defining value up front and connecting technical, adoption, operational and financial measures.
- Name the mechanism. For example: employees will serve more customers per shift; an AI assistant will improve quote conversion; a new paid feature will attract a segment that did not buy before; or customers will complete work without buying a legacy service.
- Choose the unit of analysis. Specify whether comparisons will be made by customer, case, employee, team, location, product, service line or channel.
- Define the eligible population and dates. Record who could receive AI, the implementation date, the observation window and any ramp-up period.
- Select one primary financial outcome. Use incremental revenue, contribution margin, cost reduction or net value after AI costs. Secondary measures can explain the mechanism.
- Record the baseline and target. Capture pre-rollout sales, volume, price, margin, labor, quality and cost figures, and state the expected direction and size of change without treating the target as a result.
Include the cost boundary in the hypothesis. Model cloud or model charges, licensing, integration, data preparation, training, human review, support, security, compliance, quality remediation and the temporary cost of running old and new processes together.
Build a baseline and a credible counterfactual
A baseline shows normal variation; a counterfactual estimates what would have happened without AI. Collect enough pre-rollout history to reveal seasonality, promotions, pricing changes and recurring demand cycles. A single month before launch is rarely adequate for a seasonal service.

Randomized access
When operationally and ethically practical, randomly assign eligible users, cases or locations to AI access and a comparison condition. Keep eligibility, pricing, service-level agreements and measurement rules consistent. Randomization makes the groups comparable on both observed and unobserved factors, although spillovers can weaken the contrast if control users obtain the tool indirectly.
Phased or staggered deployment
If everyone cannot be randomized, deploy by site, team or customer cohort in planned waves. Compare early adopters with later adopters while documenting why the sequence was chosen. Check whether early sites differ in demand, staffing, digital maturity or customer mix; adjust or match groups where necessary.

Pre/post analysis with safeguards
A simple before-and-after comparison is the weakest design because market conditions and concurrent initiatives can move the outcome. If it is the only option, use several pre-periods, seasonality adjustments and a record of price, product, staffing and marketing changes. Treat the result as suggestive rather than causal.
McKinsey’s published guidance is direct: “Build measurement and attribution into rollout (via A/B testing or staggered deployment) so results stand up to scrutiny.” Predefine the primary outcome, analysis window and rules for excluding cases before results are visible.
Measure the full chain from system to finances
Use five linked layers. Assign an owner and data source to each layer, and do not treat movement in an earlier layer as proof that the final layer moved.
1. Technical performance
- Reliability and uptime
- Output quality, factuality or task accuracy
- Latency and failure rate
- Model drift, guardrail performance and escalation rate
- Model, token and infrastructure cost per interaction
2. Adoption and engagement
- Eligible users and activated users
- Weekly or monthly active use
- Workflow penetration: the share of eligible work in which AI is available and actually used
- Acceptance, override and abandonment rates
- Substantial edits or rework after an AI output
3. Operational performance
- Cycle time and queue time
- Defect, escalation and rework rates
- Cost per case, transaction or delivered unit
- Abandonment and first-contact resolution
- Throughput, capacity utilization and backlog
4. Customer and strategic outcomes
- Conversion, average order value and expansion
- Customer satisfaction and complaint rate
- Retention, churn and renewal
- On-time delivery or service effectiveness
- Migration from an existing service to the AI workflow
5. Financial impact
- Revenue uplift by product, service, segment and channel
- Sales volume, realized price and contribution margin
- Cost to serve and gross-margin change
- Total cost of ownership, including ongoing and one-time costs
- Net value after implementation, support, oversight and remediation
The chain should be auditable: technical reliability enables adoption; adoption changes work; operational or customer changes affect commercial results; financial measures determine whether the investment paid off.
Keep a separate growth-and-substitution ledger
Build a monthly ledger with separate rows for new AI activity, existing services and delivery economics. Segment each row by customer cohort, geography, channel, product and price plan when volume permits.

Interpret combinations rather than a headline total. New AI revenue with stable legacy revenue is consistent with growth without observed cannibalization during the measured period. Falling legacy revenue alongside rising AI revenue is a substitution signal, but verify that the same customers or use cases migrated and rule out market-wide decline. Lower labor use with unchanged sales indicates efficiency, not automatically growth or product replacement.
Detect service substitution directly
Choose the service that AI might displace and define its “displacement signature” before launch. Track:
- Paid volume, revenue, realized price and contribution margin
- New bookings, renewals, cancellations and downgrade reasons
- Customer-level use of the AI alternative and the legacy service
- Human hours, staffing and work mix devoted to the legacy service
- Throughput, quality, complaints and unresolved demand
Look for customers who previously purchased the service, adopted the AI workflow, and then reduced or stopped purchases. Compare them with similar customers who did not adopt AI. A decline in labor hours without a decline in paid volume is labor substitution; a decline in paid volume among adopters is product-market substitution. These are analytically different and can occur at the same time.
Also test price effects. An AI feature may lower the price of an existing service while preserving volume, reducing revenue but improving access. Conversely, a premium AI tier may raise average revenue while quietly reducing sales of a higher-priced human service. Report volume, price and margin separately so these cases are not hidden in a single revenue number.
Use attribution methods that match the decision
Randomized A/B test
Use when the intervention can be withheld safely. Randomize access or workflow assignment, keep the test period long enough to include repeat purchases, and analyze both intention-to-treat (everyone assigned) and actual adoption. Monitor spillovers, exclusion from service and any quality or safety harm.

Staggered rollout or difference-in-differences
Use when deployment must be phased. Compare changes in treated and not-yet-treated groups, check that their pre-rollout trends were reasonably parallel, and include calendar, location and product effects. Document any concurrent campaign, price change, staffing shift or policy change.
Matched cohort or customer migration analysis
Match adopters to non-adopters on pre-period spend, service use, tenure, segment, geography and channel. This can clarify substitution patterns, but unmeasured differences may still bias the result. Treat matching as weaker than random assignment.
Operational capacity analysis
For efficiency claims, calculate cost per delivered unit and total output, not hours alone. Separate capacity released from capacity actually sold. If staff complete more work but demand is fixed, the value may be lower cost or shorter queues rather than additional revenue.

UK business survey
A UK Department for Science, Innovation and Technology AI Adoption Research survey asked businesses using AI about revenue change. In the surfaced results, 12% reported increased revenue, 1% reported decreased revenue, 77% reported no change and 11% did not know; the base was 700 businesses. These are self-reported survey responses, not a causal estimate. The available excerpt does not show the publication year or fieldwork dates, so verify the current source page before using the figures as a dated benchmark. The same survey reported that most AI-using businesses said workforce productivity increased, while most reported no revenue change. That contrast is a useful warning: perceived productivity can precede, or fail to produce, commercial impact.

An INSEAD working-paper summary describes a field experiment involving 515 high-growth startups. It reports that treated firms discovered 44% more AI use cases, completed 12% more tasks, were 18% more likely to acquire paying customers and generated 1.9 times higher revenue. Demand for external capital was 39.5% lower than in the control group, while labor demand remained unchanged. These are results for the study population and intervention, not a forecast for every company. Confirm the paper’s version and publication status before quoting the detailed figures.

Federal Reserve measurement warning
The Federal Reserve’s discussion of public AI indicators separates capabilities and costs, firm investment and adoption, and productivity and labor. It notes that productivity gains are difficult to measure and attribute, complementary intangible investments can be missed, and service output is often inferred from revenue. As the authors put it, “In services, where output is often inferred from revenue, price declines can distort measured output.” Aggregate indicators describe broad developments; they cannot identify the causal effect of one company’s rollout.
Calculate net value, not a vanity metric
For each treatment group, calculate:
Net contribution = incremental revenue + avoidable cost reduction − incremental AI and transition costs.
Use contribution margin rather than gross sales when fulfillment, support or usage costs vary. Include cannibalization as a negative line: lost margin from an existing service is a cost of the new offer, not an unrelated movement. Include delayed effects such as renewals, churn, warranty claims, complaints and workforce transition costs when the observation window permits.
Report confidence intervals or practical ranges where the design supports them. If the data only support directional evidence, label the result as indicative and state what additional observation would change the decision.
Common analytical mistakes and fixes
- Counting usage as value. Fix: connect active use to operational and financial outcomes.
- Using company-wide revenue alone. Fix: split new AI offers from every potentially displaced service.
- Calling fewer hours “replacement.” Fix: measure paid demand separately from labor input.
- Ignoring price and mix. Fix: decompose revenue into customers, units, price and margin by segment.
- Comparing unmatched periods. Fix: control for seasonality, promotions, customer mix and concurrent initiatives.
- Excluding full AI cost. Fix: include model, cloud, integration, training, oversight, support and remediation.
- Generalizing external studies. Fix: compare population, geography, period, AI definition, outcome and method before applying a finding.
- Assuming quality is unchanged. Fix: monitor errors, rework, complaints, escalation and retention alongside speed.
Use a reporting cadence that catches migration early
Review technical reliability and adoption weekly during launch, operational KPIs monthly, and revenue, retention, margin and substitution by cohort over a longer window that includes renewals. Keep a fixed dashboard definition so a metric cannot change when results disappoint.
Each review should answer four questions: Are users adopting the solution as intended? Did work and quality change? Which revenue sources gained or lost? What is the net contribution after all costs? Escalate when a leading indicator improves but a downstream indicator does not—for example, high usage with no conversion lift, or lower cost per case accompanied by higher churn.

Classify the deployment only after examining the complete chain:

- Substitution: AI adoption is associated with reduced paid demand, price or margin for a specific existing service, with customer or use-case migration evidence.
- Efficiency: labor or process cost falls for the same paid volume and quality, without evidence of new revenue or displaced demand.
- Unproven: usage or productivity improves, but the comparison, time window or financial data cannot establish a downstream effect.
Most real deployments will occupy more than one category. Report the mix rather than forcing a single success label: for example, efficiency in delivery, new revenue in one segment and substitution in another.
