The safest way to use AI at work is to split a job into separate activities, then assign AI only the parts that are bounded, reversible and easy for a person to check. Keep the goal, context, judgment, verification and final decision with an accountable human.
That approach prevents a vague “automate this job” request from turning into an opaque system that acts beyond its authority. It also gives you a practical way to measure whether assistance is actually helping.
Start with activities, not with an AI tool
A job title or workflow is usually too broad to automate safely. A single role may include gathering information, interpreting it, communicating with people, making a decision and carrying out an irreversible action. Those activities have different risks and should not receive the same level of automation.
Do these 3 things before closing this tab:
1Repair Windows errors before they cause bigger problems2Scan for outdated or missing drivers - takes under a minute3Clear out junk files and repair common Windows errorsNIST’s AI Use Taxonomy: A Human-Centered Approach (2024) defines a human-AI task as “a set of human-AI activities undertaken to achieve a specified goal.” Its 16 activity categories provide outcome-based language for describing what the person and system actually do. You do not need to redesign your entire organization around the taxonomy. Use its central idea: write down each activity and its intended outcome before choosing where AI belongs.

Example: break a support request into activities
- Extract the customer’s issue and account details from a message.
- Search the approved knowledge base for relevant procedures.
- Draft a reply using the current policy.
- Decide whether an exception or refund is justified.
- Send the message and change the customer’s account.
The first three activities may be suitable for bounded assistance. The exception decision and account change may require a trained employee with authority to approve them. Treating the whole sequence as one automation would hide that difference.
The eight-question screening test
Score every activity before putting it into an AI workflow. The questions below are not a mathematical prediction of performance; they are a disciplined way to expose risk and clarify the human role.
- Is the goal clear? State the intended outcome and acceptance criteria in one or two sentences. “Summarize the meeting” is incomplete unless you specify the audience, length, required decisions and treatment of unresolved points. If people would judge success differently, improve the specification first.
- Can the AI role be bounded? Prefer roles such as drafting, classification, summarization, transformation, retrieval or suggestion. The system should not silently expand from “draft a reply” to “send the reply and close the case.” Define its inputs, output format and prohibited actions.
- What is the consequence of an error? Keep decisions affecting rights, safety, employment, finances, health or access to essential services with a qualified human. A wrong low-stakes meeting summary is inconvenient; a wrong eligibility decision can cause material harm.
- Is the result reversible? A draft in an editable document is reversible. A message sent to a customer, a payment released or a production change deployed may not be. Test assistance first on outputs that can be inspected and discarded.
- Can someone verify it independently? A reviewer needs evidence, a known rubric or a reliable source of truth. If checking the answer requires doing the entire task again, the proposed saving may be illusory.
- Does success depend on hidden context or empathy? Relationships, tacit knowledge, cultural cues, values and lived experience are often absent from the data available to a system. Where that context is central, use AI for preparation rather than judgment.
- What privacy or security exposure does the input create? Identify confidential, personal, regulated and proprietary data before it enters a model. Remove unnecessary fields, use approved environments and define retention and access rules. If you cannot explain where the data goes, pause the use case.
- Can a human challenge and override the output? The reviewer must have enough time, authority and information to reject or edit the result. A nominal approval click is not meaningful oversight if workload or system design makes rejection impractical.
Strong candidates have clear inputs, a bounded output, low or moderate consequences, straightforward verification and a named human who remains accountable. Weak candidates combine an irreversible action with difficult verification, sensitive data or decisions about another person’s rights.
Compare candidate activities before choosing one
When several activities look promising, compare them on the same axes. A task that saves many minutes but creates subtle, expensive errors may be worse than a smaller saving that is checked in seconds.
| Axis | Favorable signal | Warning signal | Practical response |
|---|---|---|---|
| Effort saved | Repeated manual work is removed without adding review work. | Most of the original effort remains because every output needs reconstruction. | Measure total time, including prompting, checking and rework. |
| Consequence of error | A mistake is inconvenient but contained. | A mistake can affect safety, rights, money, reputation or legal obligations. | Keep the decision and execution with a qualified person; limit AI to preparation. |
| Reversibility | The output is a draft, recommendation or test change. | The system can send, publish, delete, purchase or deploy immediately. | Insert a review gate and disable autonomous execution during the pilot. |
| Verification burden | A reviewer can compare against a source or rubric quickly. | Correctness is subjective, hidden or slower to check than doing the work. | Define an independent test or select a narrower activity. |
| Privacy and security | Inputs are public, synthetic or minimized. | Inputs contain personal, regulated, confidential or proprietary information. | Use an approved system, redact fields and document retention and access. |
| Human context | The task follows explicit rules and observable data. | Success depends on relationships, values, tacit knowledge or empathy. | Use AI to organize information; reserve interpretation and communication for the human. |
| Override capacity | The reviewer has authority and time to edit or reject. | Production pressure makes approval automatic. | Reduce volume, add escalation and monitor actual override behavior. |
Assign ownership and boundaries explicitly
NIST’s human-AI interaction guidance says that human roles and responsibilities should be clearly defined and differentiated. Configurations can range from fully manual to fully autonomous, but the choice should be deliberate rather than an accidental result of software defaults.
Write a one-page activity specification
- Goal: the outcome the activity must produce.
- Human owner: the person accountable for the result, even when AI contributes.
- Permitted AI action: for example, classify, retrieve, summarize or draft.
- Inputs: approved data sources, required fields and excluded data.
- Constraints: policies, tone, format, deadlines and prohibited inferences.
- Acceptance test: the evidence a reviewer must see before accepting the output.
- Escalation rule: the conditions that require a specialist or a manual path.
- System permissions: tools the AI can read or write, with the minimum access necessary.
Put the owner’s name on the specification, not merely the department or software account. Accountability should remain identifiable when a model, vendor or workflow changes.

A pilot workflow that keeps the human in control
Use this sequence for a first deployment. It follows the logic of NIST’s AI Risk Management Framework 1.0 (2023), whose voluntary, rights-preserving and non-sector-specific functions are Govern, Map, Measure and Manage.

- Write the goal and baseline. Record how the activity is performed now, including typical volume, completion time, error types and who approves the result.
- Map the activity and risks. List inputs, transformations, decisions, external actions, affected people, data classifications and points where an error could propagate.
- Choose one narrow AI role. Start with a draft, retrieval or classification step. Require a structured output such as fields, a checklist or a table so that a reviewer can inspect it consistently.
- Require traceability where it matters. Ask the system to identify sources, assumptions, uncertainty or a proposed verification step. Treat an unsupported assertion as a prompt to investigate, not as evidence.
- Insert a human review gate. The owner checks the output against the acceptance test, edits it in their own words and makes the final decision. Do not let the pilot send, publish, purchase, delete or deploy automatically.
- Log the decision. Record whether the human accepted, changed or rejected the output and the reason. Capture missing information, harmful suggestions and near misses, not only successful cases.
- Measure before expanding. Compare quality, rework, elapsed effort, privacy incidents, escalation rate and override behavior with the baseline. Expand only when the evidence supports the added scope.
Practical patterns for common work
Research and briefing preparation
AI can collect candidate sources from an approved list, extract claims into a structured table and produce a first outline. The analyst should verify each material claim against the underlying source, resolve conflicting evidence and decide what the audience needs. Do not let an unverified summary become the published brief.
Meeting administration
A transcript can be transformed into decisions, owners, deadlines and open questions. The meeting owner must correct names, intent and commitments before distribution. Sensitive discussions require an approved transcription environment and a policy for retention.
Code and configuration assistance
AI can suggest a test, explain an error or draft a small, reversible change. A developer still reviews the diff, runs tests, checks dependencies and controls deployment. For production systems, keep the execution permission separate from the drafting permission.
Customer-service drafting
AI can classify an incoming request, retrieve the relevant policy and draft a response. A trained agent should handle exceptions, compensation, identity questions and any message that could create a contractual or reputational commitment. The system should not infer sensitive attributes that are not required to answer the request.
Hiring and people decisions
Administrative assistance such as formatting interview notes may be bounded if the information is handled lawfully and securely. Ranking, screening or recommending people can affect opportunity and may encode unjustified proxies. Keep evaluation criteria, decision authority and an appeal route with qualified humans; use AI only where the organization can explain and audit its contribution.

Design verification that catches plausible errors
Fluent output is not proof of correctness. Match the check to the failure mode.
- Source comparison: Compare quotations, figures, dates and policy language with the authoritative record.
- Rule-based checks: Validate required fields, ranges, calculations, permissions and formatting automatically where possible.
- Independent recalculation: Recompute important numbers with a separate method or tool rather than accepting the model’s arithmetic.
- Adversarial samples: Include ambiguous, incomplete, contradictory and out-of-scope inputs in the test set.
- Human context review: Ask the owner whether the result fits the relationship, values and circumstances that the data does not capture.
- Escalation sampling: Review cases the system marked uncertain as well as cases it marked confident; confidence is not a guarantee.
Keep a versioned record of the prompt or configuration, model identifier when available, input class, output, reviewer action and final result. This makes recurring failure patterns visible without pretending that every decision can be reduced to a single score.
Measure real savings, not headline productivity
There is no authoritative universal percentage for time or effort saved by AI across task types. Savings depend on the activity, data quality, review burden, error tolerance and the system configuration. Measure your own workflow instead.
| Measure | What to record | Why it matters |
|---|---|---|
| Net effort | Preparation, prompting, review, correction and escalation time compared with the baseline. | Shows whether assistance removes work or merely moves it to checking. |
| Quality | Accuracy against the acceptance test, completeness and policy compliance. | Prevents a faster but less reliable process from appearing successful. |
| Rework | Edits, reruns, rejected drafts and downstream corrections. | Reveals hidden cost and recurring failure modes. |
| Human decisions | Accepted, changed, rejected and escalated outputs, with reasons. | Shows whether the reviewer can exercise meaningful oversight. |
| Incidents and near misses | Privacy exposure, unsupported claims, harmful recommendations and unauthorized actions. | Captures consequences that averages can conceal. |
| Coverage | Which input types, languages, edge cases and teams were included. | Prevents a narrow pilot result from being generalized to every case. |
Set a stop condition before the pilot begins, such as a maximum error rate, a privacy event, or a review burden that exceeds the baseline. A pilot that fails safely is more useful than one that expands before its limits are understood.

The task is too broad
Symptom: The prompt says “handle the customer” or “run the analysis,” and no one can state where responsibility changes hands.
Fix: Decompose the workflow into observable activities and give the AI one output at a time. Add a separate human decision step.

Review becomes a rubber stamp
Symptom: Reviewers accept nearly everything because the queue is too large or the output sounds confident.
What’s actually slowing this PC down?
Pick the symptom - the matching free tool is one click away.
Fix: Reduce volume, show evidence and uncertainty, sample accepted cases, and give the reviewer authority to reject the workflow. If meaningful review is impossible, remove the AI step.
Verification costs more than the original task
Symptom: The draft is quick, but checking every fact or formatting error takes longer than starting manually.
Fix: Narrow the output, add structured fields and automated checks, or choose a task with a clearer source of truth.
Sensitive data enters an unapproved system
Symptom: Staff paste personal, regulated or proprietary information into a tool without knowing retention or access rules.
Fix: Stop the workflow, assess exposure, remove unnecessary fields, use an approved environment and document handling requirements before restarting.

Automation expands silently
Symptom: A drafting integration gains permission to send messages, edit records or trigger transactions.
Fix: Separate read, draft and execute permissions; require explicit approval for each external action; review permissions after software updates.
Performance is assumed to transfer
Symptom: A successful pilot on routine inputs is rolled out to languages, edge cases or high-consequence decisions that were never tested.

Use governance to manage the whole lifecycle
NIST’s Govern–Map–Measure–Manage structure is useful beyond the initial pilot. Govern assigns accountability, policies, permissions and escalation authority. Map documents the activity, affected people, data, intended use and foreseeable misuse. Measure evaluates accuracy, effort, rework, overrides, incidents and coverage. Manage applies controls, pauses unsafe uses, corrects recurring errors and updates the workflow as conditions change.
The OECD’s AI Recommendation calls for “mechanisms and safeguards, such as capacity for human agency and oversight,” including risks from use outside the intended purpose, intentional misuse and unintentional misuse, in a manner appropriate to context and consistent with the state of the art. In practice, that means an override button is not enough: people need the information, time and authority to use it.
Accountability concerns are not theoretical. In an OECD 2025 survey, 28% of managers reported unclear accountability when algorithmic-management tools can make a wrong decision, and 27% cited lack of explainability as a concern. Define who owns the outcome and what evidence they must review before the first production use, rather than trying to reconstruct responsibility after an incident.

A compact decision rule
Choose AI assistance when the activity has a clear goal, bounded output, manageable consequences, reversible results, independent verification and a human who can override it. Keep the activity manual or use AI only for preparation when errors are hard to detect, actions are irreversible, privacy exposure is high, or success depends on context the system cannot observe.
Reassess the decision whenever the model, data, users, permissions, legal environment or consequence of error changes. The objective is not to maximize the number of tasks delegated. It is to remove avoidable effort while preserving human judgment where it carries the responsibility.
