Start looking before the encryptor appears. Ransomware encryption is often a late-stage action in a compromise that may already include stolen credentials, persistence, lateral movement, recovery sabotage, and data theft. A useful hunt works backward from suspicious activity, correlating identity, endpoint, network, and cloud evidence instead of waiting for an encryption alert.
What “before encryption” hunting actually means
Pre-encryption threat hunting is the search for the access and operator behavior that makes ransomware deployment possible. The goal is not to identify a single “ransomware signature.” It is to find an unresolved intrusion while the attacker is still establishing control, collecting credentials, moving between systems, disabling recovery, or preparing to steal data.
The joint CISA, FBI, NSA, and MS-ISAC #StopRansomware Guide states: “A ransomware event may be evidence of a previous, unresolved network compromise.” Treat an encryptor alert as a clue about the end of a timeline, not necessarily its beginning. A suspicious login, new privileged account, credential-dumping activity, or backup change may provide a safer and earlier opportunity to contain the incident.
There is no established statistic in the cited official guidance that gives a universal pre-encryption detection rate or time-to-detection. Results depend on the telemetry retained, the organization’s normal-activity baseline, the attacker’s techniques, and how quickly analysts can correlate events.

Prepare the hunt before searching
Define the scope and the suspected time window
List the identities, endpoints, servers, domain controllers, remote-access systems, cloud accounts, and critical applications that could be involved. Start with the earliest suspicious event you can locate and work backward as well as forward. For example, an alert for mass file modification should trigger a review of the preceding days or weeks for the same account, host, source address, and administrative tools.
Record the time zone used by each data source. Authentication systems, endpoint agents, cloud platforms, and network devices may timestamp events differently. Normalize times before building a timeline, and preserve the original timestamps for later investigation.
Confirm what evidence is available
Inventory the logs you can actually query:
- Endpoint detection and response (EDR), antivirus, process, service, scheduled-task, and command-line events.
- Active Directory and other identity-provider events, including account creation, privilege changes, authentication, and group membership.
- VPN, remote desktop, remote-management, firewall, DNS, proxy, and network-flow records.
- Cloud audit logs for identity and access management (IAM), network security, storage, backup, and data-protection settings.
- File, database, backup, and virtualization logs for critical systems.
Missing telemetry is itself a finding. Note which hosts are not covered, which logs are sampled, and when retention began or ended. Do not assume that an absence of alerts proves an absence of activity.
Protect and retain the records
Centralized log management makes cross-system correlation practical and reduces the risk that an intruder can erase local evidence. CISA’s guidance recommends maintaining and backing up critical-system logs for a minimum of one year, if possible. That is a retention recommendation, not a measured guarantee of detection; legal, regulatory, storage, and incident-response requirements may call for a longer period.
Restrict who can alter or delete security logs, monitor changes to logging configuration, and send copies to a separate administrative boundary. Preserve relevant records in their original form when an investigation starts, documenting who collected them and when.
Step 1: Search for precursor malware and earlier alerts
Review antivirus, EDR, IDS, email-security, and other detections for malware or activity that preceded the suspected ransomware. The CISA guide lists Bumblebee, Dridex, Emotet, QakBot, and Anchor as examples of precursor or “dropper” malware. They are examples from that guidance, not a complete or current list; use current threat intelligence and your own detections to expand the search.
What to correlate
- Host and user associated with the detection.
- Process ancestry, command line, script interpreter, and downloaded file.
- Initial execution time and any later logons from the same account or device.
- Network destinations, DNS lookups, and connections to internal systems.
- Subsequent privilege changes, persistence, or security-tool tampering.
A low-confidence malware alert can become high-value when it aligns with a new privileged account or unusual VPN login. Conversely, a malware name alone does not prove ransomware preparation; validate the surrounding activity and determine whether the alert was contained.

Step 2: Hunt identity abuse and remote access
Review account and privilege changes
Search for newly created Active Directory accounts, unexpected group membership, privilege escalation, and recent activity by privileged accounts. Compare the change with an approved request, change ticket, or known administrator action. Investigate accounts that were created, enabled, or elevated shortly before unusual endpoint or network events.
Examine logins as a sequence, not a single anomaly
Look for anomalous VPN-device logins, impossible or unusual travel patterns, new source networks, unfamiliar devices, and logins outside the user’s normal schedule. Correlate the identity event with endpoint, VPN, DNS, and network records. A single unusual login can be a legitimate traveler, a contractor, or a false positive; a login followed by remote administration and access to multiple servers is a materially different pattern.
Check remote-management paths
Identify remote desktop, VPN, remote service, and remote-monitoring connections that are new for the user, host, or subnet. Pay particular attention to connections involving servers or administrative workstations. Confirm whether the tool, source device, and destination were expected for that role and time.
Step 3: Find persistence and hands-on-keyboard activity
After gaining access, an operator commonly establishes a way back in and uses administrative tools to prepare the environment. Search for:
Free tools Windows power users keep installed
One-click scans. No signup required.
- Unexpected remote monitoring and management software, including portable executables.
- PowerShell or PsTools use that is unusual for the host, account, or department.
- New services, unexpected scheduled tasks, startup entries, or software installations.
- Changes to endpoint-security configuration, logging, or exclusions.
Use process trees and command lines where available. The same executable can be benign in one context and suspicious in another. A scheduled task installed by a documented software deployment is different from a task created by an unfamiliar account that launches a script from a user-writable directory.
Validate administrative explanations
Ask the system owner or change manager to verify unexpected tools and installations. Do not close a lead merely because the binary is signed or commonly used; legitimate utilities are also attractive to intruders. Record the business justification, operator identity, target systems, and approved time window.
Step 4: Detect credential discovery and directory reconnaissance
Credential theft often precedes lateral movement and ransomware deployment. Investigate signs of Active Directory enumeration or LSASS credential dumping, including activity associated in the CISA guide with Mimikatz or NTDSutil.exe.

Useful evidence
- Processes accessing LSASS or other credential stores outside normal security tooling.
- Unexpected directory queries, domain-trust discovery, group enumeration, or broad searches for administrator accounts.
- Access to domain-controller databases or backup copies that is not part of a documented maintenance task.
- A burst of authentication attempts across many hosts after credential-related activity.
Credential-dumping indicators require careful validation because endpoint-management, backup, and security products may access protected processes legitimately. Compare the process signer, parent process, account, host role, and maintenance schedule, then trace where the credentials were used.

Repair common Windows errors and clear accumulated junk for a smoother, more stable PC - no reinstall needed.Free scan · no reinstallStep 5: Look for recovery inhibition
Attackers may try to make restoration harder before launching an encryptor. Hunt for anomalous use of built-in Windows utilities that affect backups, shadow copies, disk journaling, or boot configuration:
| Utility or behavior | Why it deserves review | Validation question |
|---|---|---|
bcdedit.exe |
Can change boot configuration and recovery-related settings. | Was a documented system or deployment change scheduled? |
fsutil.exe with deletejournal |
Can remove an NTFS change journal. | Which administrator or maintenance process launched it, and on which volume? |
vssadmin.exe |
Can manage volume shadow copies. | Were shadow copies deleted or altered outside backup operations? |
wbadmin.exe |
Can manage Windows backups. | Did a backup operator initiate the command, and did the job complete normally? |
wmic.exe with shadowcopy or shadowstorage |
Can query or change shadow-copy settings. | Does the command align with a known support script? |
These utilities are not malicious by themselves. Investigate the account, parent process, command line, target, timing, and related backup or security events. A recovery change combined with lateral movement or mass authentication is more urgent than an isolated command from a verified backup administrator.
Step 6: Trace lateral movement and unusual host connections
Map which systems communicated with one another before the suspected event. Look for unexpected endpoint-to-endpoint connections, especially connections to servers or administrative segments. Establish both common and uncommon connections for each host so that an unusual path stands out.
CISA’s Play ransomware advisory highlights EDR as particularly useful for detecting lateral connections because it can show common and uncommon network connections for each host. Network monitoring can add visibility into abnormal activity and possible traversal when endpoint coverage is incomplete.
Do these 3 things before closing this tab:
1Scan for outdated or missing drivers - takes under a minute2Clear out junk files and repair common Windows errors3Fix the driver behind crashes, sound loss and screen glitchesBuild a host-to-host timeline
- Identify the initial host or account associated with the earliest credible alert.
- List its outbound connections and the authentication events they generated.
- Mark destinations that are unusual for that host, user, or application.
- Repeat the process for each newly accessed system.
- Compare the path with approved administration routes and known service dependencies.
Prioritize chains in which one account reaches many systems, a workstation connects directly to multiple servers, or a newly created account accesses administrative shares. Confirm whether the traffic was an automated service function, a vulnerability scanner, or an interactive operator.
Step 7: Hunt for data theft and cloud-control changes
Investigate possible exfiltration
Search for abnormal outbound data volume over any port, tunneling, and unexpected use of Rclone, Rsync, web-based file storage, FTP, or SFTP. Compare the transfer with the host’s normal volume and business purpose. A large transfer from a backup server may be expected during a scheduled replication job; the same transfer from a user workstation to an unfamiliar destination warrants investigation.

Inspect DNS, proxy, firewall, flow, and endpoint records together. Record destination, protocol, account, process, files or shares involved where available, and whether the transfer continued after containment actions. These indicators are leads to validate, not proof of exfiltration or ransomware on their own.
Monitor cloud configuration changes
Review cloud audit events for changes to IAM, network-security, storage, backup, and data-protection resources. Look for newly granted roles, disabled protections, altered security groups, new access keys, modified retention rules, and unusual storage access. Consider automation that detects risky changes and alerts or responds according to an approved playbook. Automated rollback can prevent damage, but it should be designed to avoid interrupting legitimate deployments or destroying evidence.
Step 8: Correlate evidence into an intrusion timeline
Correlation turns isolated alerts into a hypothesis that can be tested. Join events by account, host, process, source address, destination, and time. Keep a distinction between observed facts and analyst interpretation.
A practical timeline format
| Time | Observed event | Source | Confidence and next check |
|---|---|---|---|
| Normalized timestamp | For example, a new privileged account or unusual process | Identity, EDR, VPN, network, or cloud log | What corroborates it, and what legitimate explanation must be checked? |
Use baselines for normal host, account, network, and cloud behavior. A baseline can be as simple as known administrative paths and expected service accounts, or as detailed as per-host connection patterns and normal data volumes. Update it when the environment changes, and document exceptions so they do not become permanent blind spots.
Test detections against real behaviors
The Play advisory recommends testing and validating controls against mapped ATT&CK behaviors, then tuning people, process, and technology based on the results. Exercise the full chain: can the organization see the behavior, triage it, contact the right owner, isolate a host, preserve evidence, and recover? A detection that fires but cannot be investigated or acted upon is an operational gap.

Security teams should evaluate evidence coverage and operational fit rather than assume that a product category or brand will solve the problem. Use these questions when assessing an EDR, network-monitoring platform, centralized log manager, or SIEM:
| Comparison axis | Questions to ask |
|---|---|
| Telemetry coverage | Does it collect the endpoint, identity, network, and cloud events required by the hunt? |
| Correlation and retention | Can analysts search related events across systems and retain critical logs for the required period? |
| Behavioral visibility | Can it expose unusual host connections, lateral movement, recovery changes, and suspicious account behavior? |
| Baselines and alert quality | Can teams establish normal activity and tune alerts to useful anomalies without overwhelming analysts? |
| Operational fit | Can available staff monitor, triage, contain, and document the signals? |
| Validation | Can detections and response steps be exercised against relevant adversary behaviors? |

What to do when the compromise appears active
Switch from an exploratory hunt to the organization’s incident-response plan when evidence indicates an active intrusion. Coordinate the incident-response lead, security operations, IT owners, legal or regulatory contacts where applicable, and the people responsible for business continuity.
- Coordinate isolation. Isolate affected hosts and accounts using an agreed procedure, prioritizing containment that does not unnecessarily destroy evidence.
- Use out-of-band communications. CISA warns that an intruder may monitor organizational communications. Use a communication method that is not dependent on potentially compromised systems.
- Preserve evidence. Capture relevant endpoint, identity, network, cloud, and volatile data according to the response plan. Record actions and times.
- Do not power down reflexively. CISA cautions that powering down can destroy volatile evidence and should be used only when network isolation or disconnecting affected hosts is not possible.
- Reassess scope continuously. Search for the same accounts, tools, destinations, persistence, and recovery changes elsewhere in the environment.
Containment decisions should be made with the incident-response lead. An isolated workstation may be less harmful than an uncontained domain administrator account, but the correct priority depends on the evidence and the organization’s plan.
Common hunting mistakes and how to correct them
Waiting for an encryptor alert
Problem: The team treats encryption as the first event. Correction: Start the timeline at the earliest credible precursor, suspicious login, privilege change, or persistence event and work backward from every high-severity alert.
Quick wins for a faster PC:
Fix the driver behind crashes, sound loss and screen glitchesFind Drivers →Repair Windows errors before they cause bigger problemsFix Now →Scan for outdated or missing drivers - takes under a minuteDriver Scan →Investigating one log source in isolation
Problem: Analysts review an unusual VPN login without checking the endpoint or network. Correction: Correlate identity, endpoint, VPN, network, and cloud evidence before deciding whether the activity is benign.
Assuming a legitimate utility is harmless
Problem: Common tools such as PowerShell, PsTools, or Windows backup utilities are ignored. Correction: Validate account, parent process, command line, target, timing, and approved change context.
Having logs but not retaining or protecting them
Problem: Local records are overwritten or altered before the investigation starts. Correction: Centralize logs, back them up, restrict administrative changes, and plan retention; CISA recommends at least one year for critical-system logs if possible.
Automating containment without safeguards
Problem: An automatic response interrupts a legitimate deployment or removes evidence. Correction: Define approval thresholds, preserve data before destructive actions, and test playbooks against realistic scenarios.
