To give feedback that improves work without needlessly provoking defensiveness, describe a specific, observable part of the work, explain its effect, and make a clear request about what should change. Keep the discussion about the work—not the person’s worth or identity—and leave room for the recipient to respond. This approach can reduce avoidable friction, but no wording can guarantee that someone will welcome criticism.

Why feedback can help—or make performance worse

Feedback is information about performance used as a basis for improvement. It can help someone understand what is working and what needs to change, but giving feedback does not automatically improve performance. The Chartered Institute of Personnel and Development’s 2022 evidence review describes a substantial research base on feedback while warning that feedback can also be damaging when handled poorly. Its scope is manager or supervisor feedback about performance, not every kind of interpersonal conversation. Read the CIPD evidence review.

That distinction matters in practice: the goal is not simply to deliver a criticism. The goal is to help the recipient understand the issue and use that information to improve the work. If the delivery feels humiliating or belittling, attention can shift from the task to protecting oneself. A March 2, 2026 article by Bin Zhao, Rebecca L. Dunkailo, Judith Clair, and Ryan L. Boyd in Harvard Business Review reports that criticism experienced as belittling or humiliating can backfire and impair performance. That is a reason to preserve dignity, not a claim that every negative reaction can be prevented. Read the HBR article.

Defensiveness is also not a reason to conceal useful information. Guy Itzchakov and Avraham N. Kluger reported in a 2018 Harvard Business Review article that a prior analysis of 607 feedback experiments found performance declined in 38% of cases, often when feedback threatened recipients’ view of themselves. That figure is reported by the HBR authors; it should not be read as a fresh verification of the underlying analysis or as a prediction for any particular conversation. Prepare feedback around the work

Pin down the observable issue

Before speaking, identify the specific action, output, or omission that needs attention. Choose something the recipient could recognize or check, such as a missing section in a report or an unresolved question in a project update. Avoid broad labels such as “careless,” “unprofessional,” or “bad communicator”: they judge the person without making the needed change clear.

Then separate what you observed from what you assume. “The project update did not include the revised delivery date” describes an observable gap. “You do not care about keeping the team informed” assigns a motive that may be wrong and is harder to act on.

Explain why it matters

Connect the issue to its effect on the work, a colleague, a decision, or a deadline. Keep the effect concrete and proportional: for example, an omitted date left the team unsure which schedule to use. This helps the recipient see why the detail matters rather than hear only that you dislike it.

Special offer. See more information about Outbyte and uninstall instructions. Please review EULA and Privacy policy.

Decide what improvement you are asking for

Be clear about the change needed. If the next step is straightforward, state it: “Please add the revised date before sending the next update.” If the right fix is not obvious, invite the recipient to help work it out: “How could we make the date clear in the next version?” Do not make a vague demand to “do better” when you can name what better would look like.

Deliver the message without attacking the person

  1. Open with the purpose. Say that you want to improve a particular piece of work or prevent a repeat problem. This sets a practical focus; it is not a promise that the conversation will feel comfortable.
  2. Describe the specific work or behavior. Refer to the actual deliverable or moment, not a personality trait or a sweeping claim about what the recipient “always” does.
  3. State the effect. Explain the consequence you observed, without exaggerating or turning an impact into an accusation about intent.
  4. Make the request. Say what should change, or ask a focused question if you need the recipient’s perspective to identify the right fix.
  5. Pause and listen. Give the recipient room to explain context, correct a misunderstanding, or ask what you mean. Listening does not require you to withdraw a valid performance concern.
  6. Agree on the next step. Clarify the change, who will do it, and—when relevant—when you will check the revised work or outcome.

For example: “The latest report is missing the revised delivery date. The operations team is using it to plan next week, so they do not know which schedule is current. Please add the confirmed date before you send the next version. Is there anything preventing you from confirming it?” This keeps the concern direct while allowing for context and a workable solution. It is an example of applying the evidence-informed principles, not a tested script guaranteed to prevent defensiveness.

Use directness and respect together

Respectful feedback is not the same as softened feedback. If a performance issue matters, name it plainly. But do not use ridicule, humiliation, or language that attacks the recipient’s character. The 2026 HBR article reports a risk to performance when criticism crosses into belittling or humiliating delivery; the practical implication is to keep the standard clear while separating the work from the person’s worth.

Vagueness can also undermine usefulness. “Maybe consider being a bit more careful” may sound gentler, but it leaves the recipient guessing about the problem and expected change. A more useful version is specific: “Two figures in the summary do not match the spreadsheet. Please check those totals against the source before the next draft.” Directness tells the person what to work on; dignity affects how the message is delivered.

Make it a conversation, not a verdict

After describing the issue, listen for information that could change your understanding. The recipient may point out that the requirement was unclear, the source data changed, or a dependency prevented the work from being completed. Consider that context before deciding on the next step. Listening is not the same as agreeing that the work meets the standard; it helps establish what happened and what improvement is realistic.

A 2018 HBR article by Guy Itzchakov and Avraham N. Kluger argues for listening as a way to help people change, and reports the 607-experiment and 38% figures described above. Those figures underscore why feedback deserves care; they do not show that listening alone will resolve every disagreement or ensure improvement. Read their discussion of listening.

It is also easy to assume that criticism will be unwelcome and therefore say nothing. The American Psychological Association’s March 24, 2022 account of five experiments involving 1,984 participants says people consistently underestimated others’ desire for constructive feedback. A perspective-taking prompt—asking whether you would want to know in the other person’s position—helped close that gap. Nicole Abi-Esber, a doctoral candidate at Harvard Business School, gave examples such as alerting someone to a typo before a client presentation or a stained shirt before an interview. The takeaway is not to comment on everything; it is to consider whether a timely, useful observation is being withheld merely because you assume the person would not want it. Read the APA account.

Support questions, mistakes, and follow-up

People are more able to engage when they can ask questions, seek help, report mistakes, raise concerns, and offer suggestions without fearing negative consequences. CIPD’s 2024 scientific summary on psychological safety describes evidence linking safety with those behaviors. It also notes an important limitation: most of the 89 studies in its review were cross-sectional, and only eight were rated level B or higher. Treat psychological safety as relevant context for open discussion, not a guaranteed formula for better performance or a substitute for clear expectations. Read the CIPD scientific summary.

In the conversation, that means responding to questions without treating them as defiance, and making it possible to surface a problem early. It does not mean avoiding accountability. If the expected standard is clear and the work still falls short, state what remains unresolved and agree on an appropriate next step. If the feedback reveals that the expectation was unclear, clarify it so the person can meet it.

Check whether your feedback is ready to give

  • Specific: Can you point to the work or behavior rather than a trait or presumed motive?
  • Relevant: Can you explain the effect or why a change matters?
  • Actionable: Have you named the next step or made space to determine one together?
  • Respectful: Does the wording avoid ridicule, humiliation, and attacks on identity?
  • Open to context: Are you prepared to hear information that changes your interpretation?
  • Proportionate: Is the message focused on the issue rather than piling on unrelated past frustrations?

These checks are practical applications of the evidence on performance feedback, harmful delivery, listening, and psychological safety. They are not a validated scoring system, and passing them cannot guarantee the recipient will agree or respond calmly.

What to do when the recipient becomes defensive

If the person disputes the facts

Return to the work in question. Identify the document, action, or expectation you are discussing, and ask what they see differently. If you were mistaken or missed relevant context, correct your account. If the performance gap remains, restate it precisely and focus on the change needed.

If the conversation turns personal

Do not answer a personal attack with another one. Bring the discussion back to the work and its effect: “I want to focus on the missing information and how we can prevent it in the next update.” If the exchange is no longer productive, pause and agree on when to resume rather than turning the conversation into a contest over character.

If the recipient goes quiet or shuts down

Allow time for a response and check whether your request is clear. Ask a focused question, such as “What part of this change is unclear?” or “Is there a constraint I should understand?” Silence does not establish that the person accepts the feedback or that your delivery caused the reaction; use it as a reason to clarify and listen rather than to assume.

Common mistakes that make feedback less useful

  • Making a character judgment: Replace “You are unreliable” with the specific missed commitment and its effect.
  • Using humiliation as leverage: Embarrassment may draw attention away from the work and impair performance, according to the 2026 HBR article. State the concern without belittling the person.
  • Giving only a verdict: “This is not good enough” does not tell the recipient what to fix. Identify the gap and the required standard.
  • Hiding the message in hints: Excessive hedging can leave the central issue unclear. Be considerate in tone and explicit about the needed change.
  • Assuming you know the motive: Describe what happened and ask about context instead of treating an interpretation as fact.
  • Withholding useful feedback by default: Experiments reported by the APA suggest givers can underestimate others’ desire for constructive feedback. Consider whether the information would help the person act, and whether the timing is useful.
  • Expecting one conversation to solve everything: Feedback can inform improvement, but it does not guarantee it. Make the next step and any follow-up clear.

Choose the approach by what it makes possible

There is no head-to-head evidence in these sources showing that one named feedback method is best. Instead, compare the approach you are considering on four practical questions: Does it identify the work or behavior clearly? Does its tone preserve the recipient’s dignity? Does it keep attention on improvement rather than self-protection? Does it leave room for questions and a response?

A blunt label such as “You are careless” performs poorly on the first question because it names a judgment, not a checkable issue; it also risks making the conversation about identity. A vague hint such as “Maybe be more careful next time” may seem gentler, but it does not make the expected change clear. A concrete description—“The report has two totals that do not match the source spreadsheet”—points to something the recipient can inspect. Adding the consequence and request—“The team is using these figures to plan; please verify both totals before the next draft”—keeps the discussion connected to the work and an actionable improvement.

This comparison is a practical application of the evidence, not a validated rating scale. The evidence supports caution about feedback that can harm performance and about belittling delivery; it does not prove that any exact wording will prevent a defensive response. The useful test is whether your message is clear about the standard while keeping the person able to understand, question, and act on it.

Make the follow-up part of the feedback

Before ending, make sure the next step is specific enough that both people can recognize whether it happened. That may mean agreeing that the revised date will appear in the next update, that the recipient will check two totals against a source, or that you will revisit the work after an agreed change. The point is not to turn every conversation into a formal process; it is to avoid leaving the recipient with only a negative verdict and no idea what improvement means.

Follow-up should also leave room for what you learned in the conversation. If the recipient identifies an unclear requirement or a changed dependency, incorporate that context into the plan rather than repeating the same request as if nothing changed. If the original concern remains, state it without escalating into character criticism. The CIPD review supports treating performance feedback as information used for improvement, but neither it nor the other sources establishes a universal follow-up schedule or guarantees that an agreed action will fix the issue.

When deciding whether to raise a concern at all, consider the likely usefulness and timing of the information. The APA account’s examples—a typo before a client presentation and a stained shirt before an interview—illustrate observations someone could use promptly. They do not imply that every preference or minor irritation deserves correction. Ask whether the person can do something with the information, whether you can describe it concretely, and whether you are prepared to hear their perspective. If so, withholding it solely because you presume it will be unwelcome may deprive them of information they would value.

Where the evidence applies—and where it does not

The CIPD performance feedback review concerns managers and supervisors giving feedback about performance. It excludes coworker or client feedback, automated feedback, and feedback unrelated to performance. Its findings therefore should not be treated as direct proof about every personal, social, or customer interaction. The APA experiments address people’s desire for constructive feedback, while the HBR articles report findings and arguments about harmful delivery and listening. Together, these sources support a careful approach, not a sentence-by-sentence formula that guarantees a calm reaction or a performance gain.

Frequently Asked Questions

How do I give constructive feedback without making someone defensive?

Describe a specific, observable part of the work, explain its effect, and state a clear request or invite the recipient to help identify a fix. Avoid humiliating or belittling language, and leave room for questions and context. No wording can guarantee a non-defensive response.

Should I avoid negative feedback because it might hurt performance?

No. Feedback can help or harm depending on how it is handled. A 2018 HBR article reported that a prior analysis of 607 feedback experiments found performance declined in 38% of cases, often when feedback threatened recipients’ self-view. That reported figure is not a prediction for an individual conversation; it is a reason to deliver useful information carefully, not to hide it by default.

Do people actually want constructive criticism?

An APA account of five experiments involving 1,984 participants reported that people consistently underestimated others’ desire for constructive feedback. Asking whether you would want to know in the other person’s position helped close that gap. This supports considering useful, timely feedback rather than assuming it will be unwelcome.

Does psychological safety guarantee better feedback outcomes?

No. CIPD’s 2024 summary describes links between psychological safety and behaviors such as asking questions, seeking help, and raising concerns. But most of the 89 studies it reviewed were cross-sectional, and only eight were rated level B or higher. Psychological safety is relevant context, not a guaranteed formula for performance improvement.

The Bottom Line

Keep feedback specific, respectful, and focused on a change the recipient can make. Explain why it matters, listen to the response, and agree on a next step. The aim is useful information—not a verdict on someone’s character—and no approach can guarantee a calm reaction.
