Start with Steam’s Verify integrity of game files, relaunch, and then test one change at a time. That sequence is SEGA’s documented first-line approach for Total War games on Steam. If verification does not help, isolate the variables most likely to affect startup—Steam Overlay, mods and user scripts, Windows and graphics drivers, GPU selection, permissions, beta branches, and backed-up preferences—while recording exactly where the failure occurs.
A black display with audible menus or an intro is a reported symptom, not proof of a failed graphics card or a universal Shogun 2 bug. The steps below separate what SEGA currently recommends from older, anecdotal community advice, and preserve saves and configuration data before changing user files.
Identify the exact point of failure first
Before changing anything, launch the game once and write down the last screen or action you can reach. Record any error text exactly, whether the launcher appears, and whether the problem began after a Windows update, graphics-driver update, game update, or mod change. Relaunch after every individual change so you know which result belongs to which test.

1. Verify the Steam installation
SEGA’s current general Total War Steam guide puts file verification first because a damaged or incomplete installation can prevent the launcher or game from starting.
- Open Steam and select Library.
- Right-click Total War: SHOGUN 2 and choose Properties.
- Open Installed Files.
- Select Verify integrity of game files and let Steam complete the check.
- Relaunch the game and test the same action that previously failed.
Steam may redownload files it considers damaged or missing. Wait for the process to finish before launching. Do not jump straight to repeated reinstalls: verification is the reversible first test and gives you a clear before-and-after result. If Steam reports that files were reacquired but the symptom is identical, record that outcome rather than repeating the check indefinitely.
2. Remove Overlay and mod variables
Temporarily disable Steam Overlay
SEGA lists Steam Overlay as a variable to check for crashes and launch or display problems. In the game’s Steam Properties, open the General page and turn off the option that enables the Steam Overlay while in-game. Relaunch and repeat the failing action. If the symptom is unchanged, restore the setting later if you use Overlay features. Test with other overlays or capture utilities closed as well when they are part of your normal setup, but change only one setting at a time so the result remains meaningful.
Test an unmodified installation
Workshop mods or edits to program files can stop a game working when a mod is outdated. Deactivate or remove every mod temporarily and test the unmodified game. This is especially important when Shogun 2 worked previously and the crash began after adding, updating, or re-enabling a mod. Keep a list of what you disabled so you can reintroduce items one at a time after the base game is stable. A crash during one campaign does not prove that every save is damaged; compare a new, unmodified campaign with the affected save when possible.
Community advice about User.script
A Steam community thread posted on 26 August 2023 describes a black screen with the SEGA logo and audible intro video, and suggests checking for a User.script file under %AppData%The Creative AssemblyShogun2scripts, removing mod files, and verifying files. That is anecdotal advice, not a SEGA-confirmed Shogun 2 fix. If you investigate it, copy the file and the surrounding Creative Assembly folder to a safe backup first; do not indiscriminately delete saves or configuration. Move the suspected script out of the folder temporarily, verify files, relaunch, and compare the result. Restore it if it makes no difference.
3. Update the Windows and graphics path
Install available Windows updates
Install pending Windows updates, restart the PC, and test again. SEGA’s guide notes that an operating system can be missing modules or files required by the game client and game. Its exact general statement is:

SEGA Support’s article containing that statement was updated 5 March 2026 and applies to Total War Steam games generally; it is not a Shogun 2-specific diagnosis. If Windows reports that no updates are available, note that result and continue rather than treating the update check as proof that the operating system is healthy.
Update the graphics driver from the GPU vendor
Install the current driver offered by the manufacturer of your graphics processor, then restart Windows. A driver check is useful for crashes and graphical glitches, but a successful or failed update does not prove that the driver or GPU is the root cause in an individual case. Note the driver version in your troubleshooting record. Avoid third-party driver mirrors and “one-click” repair utilities; use the vendor’s normal distribution channel.
Make sure the intended GPU is selected
On a laptop or a desktop with more than one graphics processor, check Windows or the vendor control panel’s per-application graphics setting and assign Shogun 2 to the dedicated GPU when one is available. SEGA specifically recommends checking GPU power selection. Test on the same power state you normally use; changing this setting is a diagnostic step, not evidence that the integrated or dedicated GPU is defective. Record which processor was selected for each test, since a change in GPU can alter both black-screen behavior and crash timing.
4. Check permissions and isolate the Windows account
Run the game executable as administrator
When permissions may be blocking normal operation, SEGA suggests launching the game executable as administrator. Open the game’s local installation folder from Steam, locate the Shogun 2 executable, open its file properties, and use the administrator launch option for a test. Relaunch normally afterward if the test does not help. Administrator mode can change where files are written, so use it to isolate a permissions issue rather than as a permanent cure without a reason. If it works only with elevation, tell SEGA that exact result instead of assuming every future crash requires administrator mode.
Test a fresh Windows account
Create or use another Windows account and launch the game there with the same Steam installation. SEGA recommends this test to identify interference from account-specific settings or third-party software. If the game starts only in the fresh account, compare startup programs, security tools, overlays, and user data between accounts instead of assuming the game files are permanently damaged. If both accounts fail at the same stage, the account profile is less likely to be the deciding variable, but it still does not identify a single cause. Keep the test account long enough to reproduce the original action, not merely reach the launcher.

5. Reset backed-up preferences and cached data
Corrupt preferences or cached data can keep a game from starting even when its installed files verify correctly. SEGA’s procedure is deliberately reversible:
- Close Shogun 2 and Steam.
- Back up the Creative Assembly folder in your Windows user data, including saves and configuration, to a separate location.
- Move the Shogun 2 game folder out of the Roaming location temporarily. Do not overwrite the backup.
- Start the game so it can create a fresh folder and test whether it reaches the previously failing stage.
- If the fresh configuration works, close the game and copy saves back from the backup selectively. Add other personal files one at a time, testing after each addition.
Preserve the original backup until the problem is resolved. A clean launch after moving the Creative Assembly folder points to user data as a variable; it does not prove which individual file was corrupt. A failure with a fresh folder means you should continue with the other branches rather than repeatedly deleting personal data. Do not use a save-copy operation as a substitute for a backup: keep an untouched copy outside the Roaming location.
6. Check the Steam branch
If you intentionally selected an old beta or legacy branch, return to the supported public branch before further testing. In Steam, open the game’s Properties, choose Betas, and select Default Public Version or opt out of beta participation. Let Steam finish any branch change, then verify files once more and relaunch. Record the branch you tested because a branch mismatch can otherwise look like a file or mod problem. If you never selected a beta, simply confirm that the public branch is selected and move on.

Hearing an intro video or menu while the display stays black means the process is producing audio while video output is not visible. A player report dated 26 August 2023 describes seeing the SEGA logo and hearing the intro video before a black screen. Treat that report as an example of the symptom, not a prevalence statistic or proof of a particular graphics-card failure.
- Verify files and relaunch.
- Disable Steam Overlay and test again.
- Remove mods and temporarily move any backed-up
User.scriptor related script files, then verify and relaunch. - Install current Windows and graphics-driver updates and confirm the intended GPU is selected.
- Test with a fresh, backed-up Creative Assembly preference folder.
At each step, note whether audio changes, whether the display recovers after waiting, and whether the failure moves to a different stage. If the launcher or menus become visible after one change, restore other settings one by one to identify the conflicting variable. Do not download an unverified “DirectX fix” or replace hardware solely because the screen is black; the documented checks are software and configuration checks, and no physical product is established as a fix.
Understand the published PC requirements
The Steam listing describes an old Windows build and separately displays a newer Steam client policy. Those statements concern different layers of compatibility.

The store page also notes that Microsoft no longer supports Windows 10 or older. Requirements can change as platform policies change, so use the listing as a compatibility reference rather than a promise of operation on every newer PC. A system meeting the old minimum does not rule out problems caused by drivers, account data, overlays, mods, or branch selection. The 256 MB graphics figure and 32 GB disk figure are store specifications, not crash-rate statistics.

No single test identifies every crash. Compare your observations across these five axes:
- Failure location: Steam, launcher, splash screen, campaign or battle loading, or display output.
- Modification state: whether Workshop content, program-file edits, or a user script are present.
- Verification result: whether Steam redownloaded files and whether the symptom changed afterward.
- Graphics path: the selected GPU and installed driver version.
- User data and account: whether a fresh Windows account or moved, backed-up preferences changes startup.
For example, a launch that succeeds only after moving the Creative Assembly folder points toward user data, while success only after disabling mods points toward an outdated modification. A crash that remains identical across verified files, no mods, current drivers, a fresh account, and fresh preferences is a useful escalation record—but it is not a diagnosis by itself. Comparing two or more axes is more informative than changing five settings at once and losing the sequence of events.

If the documented checks do not change the behavior, contact SEGA Support and include the details that make the case reproducible:
- The exact failure stage and the last visible screen.
- Complete error text or a screenshot of it.
- Your Windows version.
- CPU and GPU models and graphics-driver version.
- Whether Steam Overlay, Workshop mods, or a
User.scriptfile was present. - The Steam branch you tested.
- Whether verification, disabling Overlay, updating drivers, changing GPU selection, a fresh Windows account, or moving backed-up preferences changed the result.
SEGA’s troubleshooting document, updated 5 March 2026, is current general guidance for Total War Steam games, not a promise that one step fixes every Shogun 2 installation. Providing the sequence and outcomes prevents support from having to repeat tests you have already completed. Mention if the failure is limited to one save, campaign, or battle, and preserve the backup made during the preference test.
Fixes to avoid
The evidence supports software and configuration checks, not a purchase. Do not buy a graphics card, replacement part, “PC cleaner,” paid repair utility, or physical copy on the assumption that it will resolve these symptoms. The Steam listing establishes a digital game listing and requirements; it does not establish an Amazon physical edition or a hardware remedy. Likewise, do not erase saves or configuration folders without a backup, and do not treat a dated community workaround as an official universal fix.

Frequently Asked Questions
Should I reinstall Shogun 2 first?
No. Verify the Steam installation first. File verification is SEGA’s documented first-line check, is less disruptive than a full reinstall, and shows whether Steam replaces missing or damaged files. Relaunch after verification before trying another change.
What if I hear sound but see a black screen?
Treat it as a display-output symptom, not proof of a failed GPU. Verify files, disable Steam Overlay, remove mods or move a backed-up User.script, update Windows and the graphics driver, confirm the intended GPU, and test fresh backed-up preferences one change at a time.
Can a mod or User.script cause the crash?
Yes, an outdated Workshop mod or program-file edit is a plausible variable, especially if the game worked before modding. SEGA warns that outdated modifications can stop a game working. The User.script procedure comes from a dated community report, so back it up and label the result as a test rather than an official fix.

Are the Windows XP, Vista, and 7 requirements still enough?
They are legacy operating-system minimums shown on the game listing. Steam separately states that its client supports Windows 10 and later from 1 January 2024. The two notices describe different layers, and meeting the old game minimum does not guarantee operation with today’s client or drivers.
Is DirectX 9.0c missing from my PC?
DirectX 9.0c is listed as the game’s graphics requirement, but do not use an unverified download mirror or paid repair utility. First complete Steam verification and the Windows and driver checks recommended by SEGA.
What does moving the Creative Assembly folder prove?
If the game starts with a newly created folder, user preferences or cached data become a plausible variable. It does not identify one corrupt file. Keep the original backup, copy saves back selectively, and test after each addition.
Should I always run the executable as administrator?
Use administrator launch as a diagnostic when permissions may be blocking normal operation. If it changes nothing, return to normal launching. If it helps, report that specific result to SEGA rather than treating elevated privileges as a universal cure.

What information should I send SEGA Support?
